  • PASS: Bylaw Changes

    While you’re reading this, a post should be going up on the PASS blog on the plans to change our bylaws.  You should be able to find our old bylaws, our proposed bylaws and a red-lined version of the changes.  We plan to listen to feedback until March 31st.  At that point we’ll decide whether to vote on these changes or take other action. The executive summary is that we’re adding a restriction to prevent more than two people from the same company on the Board and eliminating the Board’s Officer Appointment Committee to have Officers directly elected by the Board.  This second change better matches how officer elections have been conducted in the past. The Gritty Details Our scope was to change bylaws to match how PASS actually works and tackle a limited set of issues.  Changing the bylaws is hard.  We’ve been working on these changes since the March board meeting last year.  At that meeting we met and talked through the issues we wanted to address.  In years past the Board has tried to come up with language and then we’ve discussed and negotiated to get to the result.  In March, we gave HQ guidance on what we wanted and asked them to come up with a starting point.  Hannes worked on building us an initial set of changes that we could work our way through.  Discussing changes like this over email is difficult wasn’t very productive.  We do a much better job on this at the in-person Board meetings.  Unfortunately there are only 2 or 3 of those a year. In August we met in Nashville and spent time discussing the changes.  That was also the day after we released the slate for the 2010 election. The discussion around that colored what we talked about in terms of these changes.  We talked very briefly at the Summit and again reviewed and revised the changes at the Board meeting in January.  This is the result of those changes and discussions. We made numerous small changes to clean up language and make wording more clear.  We also made two big changes. Director Employment Restrictions The first is that only two people from the same company can serve on the Board at the same time.  The actual language in section VI.3 reads: A maximum of two (2) Directors who are employed by, or who are joint owners or partners in, the same for-profit venture, company, organization, or other legal entity, may concurrently serve on the PASS Board of Directors at any time. The definition of “employed” is at the sole discretion of the Board. And what a mess this turns out to be in practice.  Our membership is a hodgepodge of interlocking relationships.  Let’s say three Board members get together and start a blog service for SQL Server bloggers.  It’s technically for-profit.  Let’s assume it makes $8 in the first year.  Does that trigger this clause?  (Technically yes.)  We had a horrible time trying to write language that covered everything.  All the sample bylaws that we found were just as vague as this. That led to the third clause in this section.  The first sentence reads: The Board of Directors reserves the right, strictly on a case-by-case basis, to overrule the requirements of Section VI.3 by majority decision for any single Director’s conflict of employment. We needed some way to handle the trivial issues and exercise some judgment.  It seems like a public vote is the best way.  This discloses the relationship and gets each Board member on record on the issue.   In practice I think this clause will rarely be used.  I think this entire section will only be invoked for actual employment issues and not for small side projects.  In either case we have the mechanisms in place to handle it in a public, transparent way. That’s the first and third clauses.  The second clause says that if your situation changes and you fall afoul of this restriction you need to notify the Board.  The clause further states that if this new job means a Board members violates the “two-per-company” rule the Board may request their resignation.  The Board can also  allow the person to continue serving with a majority vote.  I think this will also take some judgment.  Consider a person switching jobs that leads to three people from the same company.  I’m very likely to ask for someone to resign if all three are two weeks into a two year term.  I’m unlikely to ask anyone to resign if one is two weeks away from ending their term.  In either case, the decision will be a public vote that we can be held accountable for. One concern that was raised was whether this would affect someone choosing to accept a job.  I think that’s a choice for them to make.  PASS is clearly stating its intent that only two directors from any one organization should serve at any time.  Once these bylaws are approved, this policy should not come as a surprise to any potential or current Board members considering a job change.  This clause isn’t perfect.  The biggest hole is business relationships that aren’t defined above.  Let’s say that two employees from company “X” serve on the Board.  What happens if I accept a full-time consulting contract with that company?  Let’s assume I’m working directly for one of the two existing Board members.  That doesn’t violate section VI.3.  But I think it’s clearly the kind of relationship we’d like to prevent.  Unfortunately that was even harder to write than what we have now.  I fully expect that in the next revision of the bylaws we’ll address this.  It just didn’t make it into this one. Officer Elections The officer election process received a slightly different rewrite.  Our goal was to codify in the bylaws the actual process we used to elect the officers.  The officers are the President, Executive Vice-President (EVP) and Vice-President of Marketing.  The Immediate Past President (IPP) is also an officer but isn’t elected.  The IPP serves in that role for two years after completing their term as President.  We do that for continuity’s sake.  Some organizations have a President-elect that serves for one or two years.  The group that founded PASS chose to have an IPP. When I started on the Board, the Nominating Committee (NomCom) selected the slate for the at-large directors and the slate for the officers.  There was always one candidate for each officer position.  It wasn’t really an election so much as the NomCom decided who the next person would be for each officer position.  Behind the scenes the Board worked to select the best people for the role. In June 2009 that process was changed to bring it line with what actually happens.  An Officer Appointment Committee was created that was a subset of the Board.  That committee would take time to interview the candidates and present a slate to the Board for approval.  The majority vote of the Board would determine the officers for the next two years.  In practice the Board itself interviewed the candidates and conducted the elections.  That means it was time to change the bylaws again. Section VII.2 and VII.3 spell out the process used to select the officers.  We use the phrase “Officer Appointment” to separate it from the Director election but the end result is that the Board elects the officers.  Section VII.3 starts: Officers shall be appointed bi-annually by a majority of all the voting members of the Board of Directors. Everything else revolves around that sentence.  We use the word appoint but they truly are elected.  There are details in the bylaws for term limits, minimum requirements for President (1 prior term as an officer), tie breakers and filling vacancies. In practice we will have an election for President, then an election for EVP and then an election for VP Marketing.  That means that losing candidates will be able to fall down the ladder and run for the next open position.  Another point to note is that officers aren’t at-large directors.  That means if a current sitting officer loses all three elections they are off the Board.  Having Board member votes public will help with the transparency of this approach. This process has a number of positive and negatives.  The biggest concern I expect to hear is that our members don’t directly choose the officers.  I’m going to try and list all the positives and negatives of this approach. Many non-profits value continuity and are slower to change than a business.  On the plus side this promotes that.  On the negative side this promotes that.  If we change too slowly the members complain that we aren’t responsive.  If we change too quickly we make mistakes and fail at various things.  We’ve been criticized for both of those lately so I’m not entirely sure where to draw the line.  My rough assumption to this point is that we’re going too slow on governance and too quickly on becoming “more than a Summit.”  This approach creates competition in the officer elections.  If you are an at-large director there is no consequence to losing an election.  If you are an officer the only way to stay on the Board is to win an officer election or an at-large election.  If you are an officer and lose an election you can always run for the next office down.  This makes it very easy for multiple people to contest an election. There is value in a person moving through the officer positions up to the Presidency.  Having the Board select the officers promotes this.  The down side is that it takes a LOT of time to get to the Presidency.  We’ve had good people struggle with burnout.  We’ve had lots of discussion around this.  The process as we’ve described it here makes it possible for someone to move quickly through the ranks but doesn’t prevent people from working their way up through each role. We talked long and hard about having the officers elected by the members.  We had a self-imposed deadline to complete these changes prior to elections this summer. The other challenge was that our original goal was to make the bylaws reflect our actual process rather than create a new one.  I believe we accomplished this goal. We ran out of time to consider this option in the detail it needs.  Having member elections for officers needs a number of problems solved.  We would need a way for candidates to fall through the election.  This is what promotes competition.  Without this few people would risk an election and we’ll be back to one candidate per slot.  We need to do this without having multiple elections.  We may be able to copy what other organizations are doing but I was surprised at how little I could find on other organizations.  We also need a way for people that lose an officer election to win an at-large election.  Otherwise we’ll have very little competition for officers. This brings me to an area that I think we as a Board haven’t done a good job.  We haven’t built a strong process to tell you who is doing a good job and who isn’t.  This is a double-edged sword.  I don’t want to highlight Board members that are failing.  That’s not a good way to get people to volunteer and run for the Board.  But I also need a way let the members make an informed choice about who is doing a good job and would make a good officer.  Encouraging Board members to blog, publishing minutes and making votes public helps in that regard but isn’t the final answer.  I don’t know what the final answer is yet.  I do know that the Board members themselves are uniquely positioned to know which other Board members are doing good work.  They know who speaks up in meetings, who works to build consensus, who has good ideas and who works with the members.  What I Could Do Better I’ve learned a lot writing this about how we communicated with our members.  The next time we revise the bylaws I’d do a few things differently.  The biggest change would be to provide better documentation.  The March 2009 minutes provide a very detailed look into what changes we wanted to make to the bylaws.  Looking back, I’m a little surprised at how closely they matched our final changes and covered the various arguments.  If you just read those you’d get 90% of what we eventually changed.  Nearly everything else was just details around implementation.  I’d also consider publishing a scope document defining exactly what we were doing any why.  I think it really helped that we had a limited, defined goal in mind.  I don’t think we did a good job communicating that goal outside the meeting minutes though. That said, I wish I’d blogged more after the August and January meeting.  I think it would have helped more people to know that this change was coming and to be ready for it. Conclusion These changes address two big concerns that the Board had.  First, it prevents a single organization from dominating the Board.  Second, it codifies and clearly spells out how officers are elected.  This is the process that was previously followed but it was somewhat murky.  These changes bring clarity to this and clearly explain the process the Board will follow. We’re going to listen to feedback until March 31st.  At that time we’ll decide whether to approve these changes.  I’m also assuming that we’ll start another round of changes in the next year or two.  Are there other issues in the bylaws that we should tackle in the future?

  • Merge replication stopping without errors in SQL 2008 R2

    A non-SQL MVP friend of mine, who also happens to be a client, asked me for some help again last week. I was planning on writing this up even before Rob Volk (@sql_r) listed his T-SQL Tuesday topic for this month. Earlier in the year, I (well, LobsterPot Solutions, although I’d been the person mostly involved) had helped out with a merge replication problem. The Merge Agent on the subscriber was just stopping every time, shortly after it started. With no errors anywhere – not in the Windows Event Log, the SQL Agent logs, not anywhere. We’d managed to get the system working again, but didn’t have a good reason about what had happened, and last week, the problem occurred again. I asked him about writing up the experience in a blog post, largely because of the red herrings that we encountered. It was an interesting experience for me, also because I didn’t end up touching my computer the whole time – just tapping on my phone via Twitter and Live Msgr. You see, the thing with replication is that a useful troubleshooting option is to reinitialise the thing. We’d done that last time, and it had started to work again – eventually. I say eventually, because the link being used between the sites is relatively slow, and it took a long while for the initialisation to finish. Meanwhile, we’d been doing some investigation into what the problem could be, and were suitably pleased when the problem disappeared. So I got a message saying that a replication problem had occurred again. Reinitialising wasn’t going to be an option this time either. In this scenario, the subscriber having the problem happened to be in a different domain to the publisher. The other subscribers (within the domain) were fine, just this one in a different domain had the problem. Part of the problem seemed to be a log file that wasn’t being backed up properly. They’d been trying to back up to a backup device that had a corruption, and the log file was growing. Turned out, this wasn’t related to the problem, but of course, any time you’re troubleshooting and you see something untoward, you wonder. Having got past that problem, my next thought was that perhaps there was a problem with the account being used. But the other subscribers were using the same account, without any problems. The client pointed out that that it was almost exactly six months since the last failure (later shown to be a complete red herring). It sounded like something might’ve expired. Checking through certificates and trusts showed no sign of anything, and besides, there wasn’t a problem running a command-prompt window using the account in question, from the subscriber box. ...except that when he ran the sqlcmd –E –S servername command I recommended, it failed with a Named Pipes error. I’ve seen problems with firewalls rejecting connections via Named Pipes but letting TCP/IP through, so I got him to look into SQL Configuration Manager to see what kind of connection was being preferred... Everything seemed fine. And strangely, he could connect via Management Studio. Turned out, he had a typo in the servername of the sqlcmd command. That particular red herring must’ve been reflected in his cheeks as he told me. During the time, I also pinged a friend of mine to find out who I should ask, and Ted Kruger (@onpnt) ‘s name came up. Ted (and thanks again, Ted – really) reconfirmed some of my thoughts around the idea of an account expiring, and also suggesting bumping up the logging to level 4 (2 is Verbose, 4 is undocumented ridiculousness). I’d just told the client to push the logging up to level 2, but the log file wasn’t appearing. Checking permissions showed that the user did have permission on the folder, but still no file was appearing. Then it was noticed that the user had been switched earlier as part of the troubleshooting, and switching it back to the real user caused the log file to appear. Still no errors. A lot more information being pushed out, but still no errors. Ted suggested making sure the FQDNs were okay from both ends, in case the servers were unable to talk to each other. DNS problems can lead to hassles which can stop replication from working. No luck there either – it was all working fine. Another server started to report a problem as well. These two boxes were both SQL 2008 R2 (SP1), while the others, still working, were SQL 2005. Around this time, the client tried an idea that I’d shown him a few years ago – using a Profiler trace to see what was being called on the servers. It turned out that the last call being made on the publisher was sp_MSenumschemachange. A quick interwebs search on that showed a problem that exists in SQL Server 2008 R2, when stored procedures have more than 4000 characters. Running that stored procedure (with the same parameters) manually on SQL 2005 listed three stored procedures, the first of which did indeed have more than 4000 characters. Still no error though, and the problem as listed at http://support.microsoft.com/kb/2539378 describes an error that should occur in the Event log. However, this problem is the type of thing that is fixed by a reinitialisation (because it doesn’t need to send the procedure change across as a transaction). And a look in the change history of the long stored procs (you all keep them, right?), showed that the problem from six months earlier could well have been down to this too. Applying SP2 (with sufficient paranoia about backups and how to get back out again if necessary) fixed the problem. The stored proc changes went through immediately after the service pack was applied, and it’s been running happily since. The funny thing is that I didn’t solve the problem. He had put the Profiler trace on the server, and had done the search that found a forum post pointing at this particular problem. I’d asked Ted too, and although he’d given some useful information, nothing that he’d come up with had actually been the solution either. Sometimes, asking for help is the most useful thing you can do. Often though, you don’t end up getting the help from the person you asked – the sounding board is actually what you need. @rob_farley

  • SQL University: What and why of database refactoring

    This is a post for a great idea called SQL University started by Jorge Segarra also famously known as SqlChicken on Twitter. It’s a collection of blog posts on different database related topics contributed by several smart people all over the world. So this week is mine and we’ll be talking about database testing and refactoring. In 3 posts we’ll cover: SQLU part 1 - What and why of database testing SQLU part 2 - What and why of database refactoring SQLU part 3 - Tools of the trade This is a second part of the series and in it we’ll take a look at what database refactoring is and why do it. Why refactor a database To know why refactor we first have to know what refactoring actually is. Code refactoring is a process where we change module internals in a way that does not change that module’s input/output behavior. For successful refactoring there is one crucial thing we absolutely must have: Tests. Automated unit tests are the only guarantee we have that we haven’t broken the input/output behavior before refactoring. If you haven’t go back ad read my post on the matter. Then start writing them. Next thing you need is a code module. Those are views, UDFs and stored procedures. By having direct table access we can kiss fast and sweet refactoring good bye. One more point to have a database abstraction layer. And no, ORM’s don’t fall into that category. But also know that refactoring is NOT adding new functionality to your code. Many have fallen into this trap. Don’t be one of them and resist the lure of the dark side. And it’s a strong lure. We developers in general love to add new stuff to our code, but hate fixing our own mistakes or changing existing code for no apparent reason. To be a good refactorer one needs discipline and focus. Now we know that refactoring is all about changing inner workings of existing code. This can be due to performance optimizations, changing internal code workflows or some other reason. This is a typical black box scenario to the outside world. If we upgrade the car engine it still has to drive on the road (preferably faster) and not fly (no matter how cool that would be). Also be aware that white box tests will break when we refactor. What to refactor in a database Refactoring databases doesn’t happen that often but when it does it can include a lot of stuff. Let us look at a few common cases. Adding or removing database schema objects Adding, removing or changing table columns in any way, adding constraints, keys, etc… All of these can be counted as internal changes not visible to the data consumer. But each of these carries a potential input/output behavior change. Dropping a column can result in views not working anymore or stored procedure logic crashing. Adding a unique constraint shows duplicated data that shouldn’t exist. Foreign keys break a truncate table command executed from an application that runs once a month. All these scenarios are very real and can happen. With the proper database abstraction layer fully covered with black box tests we can make sure something like that does not happen (hopefully at all). Changing physical structures Physical structures include heaps, indexes and partitions. We can pretty much add or remove those without changing the data returned by the database. But the performance can be affected. So here we use our performance tests. We do have them, right? Just by adding a single index we can achieve orders of magnitude performance improvement. Won’t that make users happy? But what if that index causes our write operations to crawl to a stop. again we have to test this. There are a lot of things to think about and have tests for. Without tests we can’t do successful refactoring! Fixing bad code We all have some bad code in our systems. We usually refer to that code as code smell as they violate good coding practices. Examples of such code smells are SQL injection, use of SELECT *, scalar UDFs or cursors, etc… Each of those is huge code smell and can result in major code changes. Take SELECT * from example. If we remove a column from a table the client using that SELECT * statement won’t have a clue about that until it runs. Then it will gracefully crash and burn. Not to mention the widely unknown SELECT * view refresh problem that Tomas LaRock (@SQLRockstar on Twitter) and Colin Stasiuk (@BenchmarkIT on Twitter) talk about in detail. Go read about it, it’s informative. Refactoring this includes replacing the * with column names and most likely change to application using the database. Breaking apart huge stored procedures Have you ever seen seen a stored procedure that was 2000 lines long? I have. It’s not pretty. It hurts the eyes and sucks the will to live the next 10 minutes. They are a maintenance nightmare and turn into things no one dares to touch. I’m willing to bet that 100% of time they don’t have a single test on them. Large stored procedures (and functions) are a clear sign that they contain business logic. General opinion on good database coding practices says that business logic has no business in the database. That’s the applications part. Refactoring such behemoths requires writing lots of edge case tests for the stored procedure input/output behavior and then start to refactor it. First we split the logic inside into smaller parts like new stored procedures and UDFs. Those then get called from the master stored procedure. Once we’ve successfully modularized the database code it’s best to transfer that logic into the applications consuming it. This only leaves the stored procedure with common data manipulation logic. Of course this isn’t always possible so having a plethora of performance and behavior unit tests is absolutely necessary to confirm we’ve actually improved the codebase in some way.   Refactoring is not a popular chore amongst developers or managers. The former don’t like fixing old code, the latter can’t see the financial benefit. Remember how we talked about being lousy at estimating future costs in the previous post? But there comes a time when it must be done. Hopefully I’ve given you some ideas how to get started. In the last post of the series we’ll take a look at the tools to use and an example of testing and refactoring.

Launch the Slideshow “It’s critically important to us that we steward all the donations and that the medical supplies and medicines get to people as quickly as possible with no loss,” says Kate Sears, senior vice president for finance and technology at AmeriCares. “Whether we’re shipping IV solutions to victims of cholera in Haiti or antibiotics to Somali famine victims, we need to get the medicines there sooner because it means more people will be helped and lives improved or even saved.” Ten years ago, the tracking systems used by AmeriCares associates were paper-based. In recent years, staff started using spreadsheets, but the tracking processes were not standardized between teams. “Every team was tracking completely different information,” says Megan McDermott, senior associate, Sub-Saharan Africa partnerships, at AmeriCares. “It was just a few key things. For example, we tracked the date a shipment was supposed to arrive and the date we got reports from our partner that a hospital received aid on their end.” While the data was accurate, much detail was being lost in the process. AmeriCares management knew it could do a better job of tracking this enterprise data and in 2011 took a significant step by implementing Oracle’s Primavera P6 Professional Project Management. “It’s a comprehensive solution that has helped us improve the monitoring and controlling processes. It has allowed us to do our distribution better,” says Sears. In addition, the implementation effort has been a change agent, helping AmeriCares leadership rethink project management across the entire organization. Initially, much of the focus was on standardizing processes, but staff members also learned the importance of thinking proactively to prevent possible problems and evaluating results to determine if goals and objectives are truly being met. Such data about process efficiency and overall results is critical not only to AmeriCares staff but also to the donors supporting the organization’s life-saving missions. Efficiency Saves Lives One of AmeriCares’ core operations is to gather product donations from the private sector, establish where the most-urgent needs are, and solicit monetary support to send the aid via ocean cargo or airlift to welfare- and health-oriented nongovernmental organizations, hospitals, health networks, and government ministries based in areas in need. In 2011 alone, AmeriCares sent more than 3,500 shipments to 95 countries in response to both ongoing humanitarian needs and more than two dozen emergencies, including deadly tornadoes and storms in the U.S. and the devastating tsunami in Japan. When it comes to nonprofits in general, donors want to know that the charitable organizations they support are using funds wisely. Typically, nonprofits are evaluated by donors in terms of efficiency, an area where AmeriCares has an excellent reputation: 98 percent of expenses go directly to supporting programs and less than 2 percent represent administrative and fundraising costs. Donors, however, should look at more than simple efficiency, says Peter York, senior partner and chief research and learning officer at TCC Group, a nonprofit consultancy headquartered in New York, New York. They should also look at whether organizations have the systems in place to sustain their missions and continue to thrive. An expert on nonprofit organizational management, York has spent years studying sustainable charitable organizations. He defines them as nonprofits that are able to achieve the ongoing financial support to stay relevant and continue doing core mission work. In his analysis of well over 2,500 larger nonprofits, York has found that many are not sustaining, and are actually scaling back in size. “One of the biggest challenges of nonprofit sustainability is the general public’s perception that every dollar donated has to go only to the delivery of service,” says York. “What our data shows is that there are some fundamental capacities that have to be there in order for organizations to sustain and grow.” York’s research highlights the importance of data-driven leadership at successful nonprofits. “You’ve got to have the tools, the systems, and the technologies to get objective information on what you do, the people you serve, and the results you’re achieving,” says York. “If leaders don’t have the knowledge and the data, they can’t make the strategic decisions about programs to take organizations to the next level.” Historically, AmeriCares associates have used time-tested and cost-effective strategies to ship and then track supplies from donation to delivery to their destinations in designated time frames. When disaster strikes, AmeriCares ships by air and generally pulls out all the stops to deliver the most urgently needed aid within the first few days and weeks. Then, as situations stabilize, AmeriCares turns to delivering sea containers for the postemergency and ongoing aid so often needed over the long term. According to McDermott, getting a shipment out the door is fairly complicated, requiring as many as five different AmeriCares teams collaborating together. The entire process can take months—from when products are received in the warehouse and deciding which recipients to allocate supplies to, to getting customs and governmental approvals in place, actually shipping products, and finally ensuring that the products are received in-country. Delivering that aid is no small affair. “Our volume exceeds half a billion dollars a year worth of donated medicines and medical supplies, so it’s a sizable logistical operation to bring these products in and get them out to the right place quickly to have the most impact,” says Sears. “We really pride ourselves on our controls and efficiencies.” Adding to that complexity is the fact that the longer it takes to deliver aid, the more dire the human need can be. Any time AmeriCares associates can shave off the complicated aid delivery process can translate into lives saved. “It’s really being able to track information consistently that will help us to see where are the bottlenecks and where can we work on improving our processes,” says McDermott. Setting a Standard Productivity and information management improvements were key objectives for AmeriCares when staff began the process of implementing Oracle’s Primavera solution. But before configuring the software, the staff needed to take the time to analyze the systems already in place. According to Greg Loop, manager of database systems at AmeriCares, the organization received guidance from several consultants, including Rich D’Addario, consulting project manager in the Primavera Global Business Unit at Oracle, who was instrumental in shepherding the critical requirements-gathering phase. D’Addario encouraged staff to begin documenting shipping processes by considering the order in which activities occur and which ones are dependent on others to get accomplished. This exercise helped everyone realize that to be more efficient, they needed to keep track of shipments in a more standard way. “The staff didn’t recognize formal project management methodology,” says D’Addario. “But they did understand what the most important things are and that if they go wrong, an entire project can go off course.” Before, if a boatload of supplies was being sent to Haiti and there was a problem somewhere, a lot of time was taken up finding out where the problem was—because staff was not tracking things in a standard way. As a result, even more time was needed to find possible solutions to the problem and alert recipients that the aid might be delayed. “For everyone to put on the project manager hat and standardize the way every single thing is done means that now the whole organization is on the same page as to what needs to occur from the time a hurricane hits Haiti and when a boat pulls in to unload supplies,” says D’Addario. With so much care taken to put a process foundation firmly in place, configuring the Primavera solution was actually quite simple. Specific templates were set up for different types of shipments, and dashboards were implemented to provide executives with clear overviews of every project in the system. AmeriCares’ Loop reports that system planning, refining, and testing, followed by writing up documentation and training, took approximately four months. The system went live in spring 2011 at AmeriCares’ Connecticut headquarters. While the nonprofit has an international presence, with warehouses in Europe and offices in Haiti, India, Japan, and Sri Lanka, most donated medicines come from U.S. entities and are shipped from the U.S. out to the rest of the world. In addition, all shipments are tracked from the U.S. office. AmeriCares doesn’t expect the Primavera system to take months off the shipping time, especially for sea containers. However, any time saved is still important because it will allow aid to be delivered to people more quickly at a lower overall cost. “If we can trim a day or two here or there, that can translate into lives that we’re saving, especially in emergency situations,” says Sears. A Cultural Change Beyond the measurable benefits that come with IT-driven process improvement, AmeriCares management is seeing a change in culture as a result of the Primavera project. One change has been treating every shipment of aid as a project, and everyone involved with facilitating shipments as a project manager. “This is a revolutionary concept for us,” says McDermott. “Before, we were used to thinking we were doing logistics—getting a container from point A to point B without looking at it as one project and really understanding what it meant to manage it.” AmeriCares staff is also happy to report that collaboration within the organization is much more efficient. When someone creates a shipment in the Primavera system, the same shared template is used, which means anyone can log in to the system to see the status of a shipment. Knowledgeable staff can access a shipment project to help troubleshoot a problem. Management can easily check the status of projects across the organization. “Dashboards are really useful,” says McDermott. “Instead of going into the details of each project, you can just see the high-level real-time information at a glance.” The new system is helping team members focus on proactively managing shipments rather than simply reacting when problems occur. For example, when a container is shipped, documents must be included for customs clearance. Now, the shipping template has built-in reminders to prompt team members to ask for copies of these documents from freight forwarders and to follow up with partners to discover if a shipment is on time. In the past, staff may not have worked on securing these documents until they’d been notified a shipment had arrived in-country. Another benefit of capturing and adopting best practices within the Primavera system is that staff training is easier. “Capturing the processes in documented steps and milestones allows us to teach new staff members how to do their jobs faster,” says Sears. “It provides them with the knowledge of their predecessors so they don’t have to keep reinventing the wheel.” With the Primavera system already generating positive results, management is eager to take advantage of advanced capabilities. Loop is working on integrating the company’s proprietary inventory management system with the Primavera system so that when logistics or warehousing operators input data, the information will automatically go into the Primavera system. In the past, this information had to be manually keyed into spreadsheets, often leading to errors. Mining Historical Data Another feature on the horizon for AmeriCares is utilizing Primavera P6 Professional Project Management reporting capabilities. As the system begins to include more historical data, management soon will be able to draw on this information to conduct analysis that has not been possible before and create customized reports. For example, at the beginning of the shipment process, staff will be able to use historical data to more accurately estimate how long the approval process should take for a particular country. This could help ensure that food and medicine with limited shelf lives do not get stuck in customs or used beyond their expiration dates. The historical data in the Primavera system will also help AmeriCares with better planning year to year. The nonprofit’s staff has always put together a plan at the beginning of the year, but this has been very challenging simply because it is impossible to predict disasters. Now, management will be able to look at historical data and see trends and statistics as they set current objectives and prepare for future need. In addition, this historical data will provide AmeriCares management with the ability to review year-end data and compare actual project results with goals set at the beginning of the year—to see if desired outcomes were achieved and if there are areas that need improvement. It’s this type of information that is so valuable to donors. And, according to York, project management software can play a critical role in generating the data to help nonprofits sustain and grow. “It is important to invest in systems to help replicate, expand, and deliver services,” says York. “Project management software can help because it encourages nonprofits to examine program or service changes and how to manage moving forward.” Sears believes that AmeriCares donors will support the return on investment the organization will achieve with the Primavera solution. “It won’t be financial returns, but rather how many more people we can help for a given dollar or how much more quickly we can respond to a need,” says Sears. “I think donors are receptive to such arguments.” And for AmeriCares, it is all about the future and increasing results. The project management environment currently may be quite simple, but IT staff plans to expand the complexity and functionality as the organization grows in its knowledge of project management and the goals it wants to achieve. “As we use the system over time, we’ll continue to refine our best practices and accumulate more data,” says Sears. “It will advance our ability to make better data-driven decisions.”

  • Adjust timezone of an AVM Fritz!Box 7390

    It's been a while that I purchased an AVM Fritz!Box 7390 but since I'm using this 'PABX' here in Mauritius, I'm not really happy about the wrong time in the logs or handsets connected. Lately, I had some spare time to address this issue, and the following article describes how to adjust the timezone settings in general. The original idea came from an FAQ found in c't 21/11 (for a 7270 written in German language) but I added a couple of things based on other resources online. The following tutorial may be valid for other models, too. Use your common sense and think before you act. Brief introduction to AVM Fritz!Box devices The Fritz!Box series of AVM has been around for more than a decade and those little 'red boxes' have a high level of versatility for your small office or home. High-speed connections, secure WLAN and convenient telephony make a home network out of any network. Whether it's a computer, tablet or smartphone, any device can be connected to the FRITZ!Box. And best of all, installation is so simple that users will be online in a matter of minutes. If you want to have peace of your mind in your small network then a Fritz!Box is the easiest way to achieve that. I'm using my box primarly as WiFi access point, VoIP gateway and media server but only because it came in second after my Linux system. Limitations in the administrative Web UI Unfortunately, there are no possibilities to adjust the timezone settings in the Web UI at all - even not in Expert mode. I assume that this is part of the 'simplification' provided by AVM's design team. That's okay, as long as you reside in Central Europe, and the implicit time handling is correct for your location. Adjusting the timezone I got my device through an order at Amazon Germany already some time ago, and honestly I wasn't bothered too much about the pre-configured (fixed) timezone setting - CET or CEST depending on daylight saving. But you know, it's that kind of splinter at the back of your head that keeps nagging and bothering you indirectly. So, finally I sat down yesterday evening and did a quick research on how to change the timezone. Even though there are a number of results, I read the FAQ from the c't magazine first, as I consider this as a trusted and safe source of information. Of course, it is most important to avoid to 'brick' your device. You've been warned - No support Tinkering with the configuration of any AVM devices seems to be a violation of their official support channels. So, be warned and continue onlyin case that you're sure about what you are going to do. The following solutions are 'as-is' and they worked for my box flawlessly but may cause an issue in your case. Don't blame me... Solution 1 - Backup, modify and restore That's the way as described in the c't article and a couple of other forum postings I found online, mainly from Australia. Login the administrative Web UI and navigate to 'System => Einstellungen sichern' (System => Backup configuration) and store your current configuration to a local file on your machine. Despite some online postings it is not necessary to specify a password in order to secure or encrypt your backup. IMHO, this only adds another unnecessary layer of complexity to the process. Anyway, next you should create a another copy of your settings and keep it unmodified. That's our safety net to restore the current settings in case that we might have to issue a factory setting reset to the box. Now, open the configuration file with an advanced text editor which is capable to deal with Unix carriage returns properly - Windows Notepad doesn't do the job but Wordpad or Notepad++. Personally, I don't care and simply use geany, gedit or nano on Linux. In total there are 3 modifications that we have to apply to the configuration file - one new line and two adjustments. First, we have to add an instruction near the top of file that overrides the device internal checksum validation. Without this line, your settings won't be accepted. Caution: The drectives are case-sensitve and your outcome should read something like this: **** FRITZ!Box Fon WLAN 7390 CONFIGURATION EXPORTPassword=$$$$<ignore>FirmwareVersion=84.05.52CONFIG_INSTALL_TYPE=iks_16MB_xilinx_4eth_2ab_isdn_nt_te_pots_wlan_usb_host_dect_64415OEM=avmCountry=049Language=deNoChecks=yes**** CFGFILE:ar7.cfg/* * /var/flash/ar7.cfg * Mon Jul 29 10:49:18 2013 */ar7cfg {... Then search for the expression 'timezone' and you should find a section like this one (~ line 1113): timezone_manual {        enabled = no;        offset = 0;        dst_enabled = no;        TZ_string = "";        name = "";} We would like to manually handle the timezone setting in our device and therefore we have to enable it and set the proper value for Mauritius. The configuration block should like so afterwards: timezone_manual {        enabled = yes;        offset = 0;        dst_enabled = no;        TZ_string = "MUT-4";        name = "";} We specify the designation and the offset in hours of the timezone we would like to have. Caution: The offset indicates the value one has to add to the local time to arrive at UTC. More details are described in the Explanation of TZ strings. Mauritius has GMT+4 which means that we have to substract 4 hours from the local time to have UTC. Finally, we restore the modified configuration file via the administrative Web UI under 'System => Einstellungen sichern => Wiederherstellen' (System => Backup configuration => Restore). This triggers a reboot of the device, so please be patient and wait until the Web UI displays the login dialog again. Good luck! Solution 2 - Telnet A more elegant, read: technically interesting, way to adjust configuration settings in your Fritz!Box is to access it directly through Telnet. By default AVM disables that protocol channel and you have to enable it with a connected telephone. In order to activate the telnet service dial the following combination: #96*7* #96*8* (to disable telnet again after work has been completed) If you're using an AVM handset like the Fritz!Fon then you will receive a confirmation message on the display like so: telnetd ein Next, depending on your favourite operating system, you either launch a Command prompt in Windows or a terminal in Linux, get your Admin password ready, and you connect to your box like so: $ telnet fritz.box Trying 192.168.1.1...Connected to fritz.box.Escape character is '^]'.password: BusyBox v1.19.3 (2012-10-12 14:52:09 CEST) built-in shell (ash)Enter 'help' for a list of built-in commands.ermittle die aktuelle TTYtty is "/dev/pts/0"Console Ausgaben auf dieses Terminal umgelenkt# That's it, you are connected and we can continue to change the configuration manually. In order to adjust the timezone setting we have to open the ar7.cfg file. As we are now operating in a specialised environment, we only have limited capabilities at hand. One of those is a reduced version of vi - nvi. Let's open a second browser window with the fine manual page of nvi and start to edit our configuration file: # nvi /var/flash/ar7.cfg In our configuration file, we have to navigate to the timezone directives. The easiest way is to search for the expression 'timezone' by typing in the following: /timezone    (press Enter/Return) Now, we should see the exact lines of code like in the backed up version: timezone_manual {                                                                            enabled = no;                                                          offset = 0;                                                         dst_enabled = no;                                                   TZ_string = "";                                                     name = "";                                                        } And of course, we apply the same changes as described in the previous section: timezone_manual {                                                                            enabled = yes;                                                          offset = 0;                                                         dst_enabled = no;                                                   TZ_string = "MUT-4";                                                     name = "";                                                        } Finally, we have to write our changes back to the file and apply the new settings. :wq    (press Enter/Return) # ar7cfgchanged That's it! Finally, close the telnet session by pressing Ctrl+] and enter 'quit'. Additional ideas... There are a couple of more possibilities to enhance and to extend the usability of a Fritz!Box. There are lots of resources available on the net, but I'd like to name a few here. Especially for Linux users it is essential to be able to connect to any device remotely in a  safe and secure way. And the installation of a SSH server on the box would be a first step to improve this situation, also to avoid to run telnet after all. Sometimes, there might be problems in your VoIP connections, feel free to adjust the settings of codecs and connection handling, too. I guess, you'll get the idea... The only frontiers are in your mind.

  • Expectations + Rewards = Innovation

    “Innovation” is a heavy word. We regard those that embrace it as “Innovators”. We describe organizations as being “Innovative”. We hold those associated with the word in high regard, even though its dictionary definition is very simple: Introducing something new. What our culture has done is wrapped Innovation in white robes and a gold crown. Innovation is rarely just introducing something new. Innovations and innovators are typically associated with other terms: groundbreaking, genius, industry-changing, creative, leading. Being a true innovator and creating innovations are a big deal, and something companies try to strive for…or at least say they strive for. There’s huge value in being recognized as an innovator in an industry, since the idea is that innovation equates to increased profitability. IBM ran an ad a few years back that showed what their view of innovation is: “The point of innovation is to make actual money.” If the money aspect makes you feel uneasy, consider it another way: the point of innovation is to <insert payoff here>. Companies that innovate will be more successful. Non-profits that innovate can better serve their target clients. Governments that innovate can better provide services to their citizens. True innovation is not easy to come by though. As with anything in business, how well an organization will innovate is reliant on the employees it retains, the expectations placed on those employees, and the rewards available to them. In a previous blog post I talked about one formula: Right Employees + Happy Employees = Productive Employees I want to introduce a new one, that builds upon the previous one: Expectations + Rewards = Innovation  The level of innovation your organization will realize is directly associated with the expectations you place on your staff and the rewards you make available to them. Expectations We may feel uncomfortable with the idea of placing expectations on our staff, mainly because expectation has somewhat of a negative or cold connotation to it: “I expect you to act this way or else!” The problem is in the or-else part…we focus on the negative aspects of failing to meet expectations instead of looking at the positive side. “I expect you to act this way because it will produce <insert benefit here>”. Expectations should not be set to punish but instead be set to ensure quality. At a recent conference I spoke with some Microsoft employees who told me that you have five years from starting with the company to reach a “Senior” level. If you don’t, then you’re let go. The expectation Microsoft placed on their staff is that they should be working towards improving themselves, taking more responsibility, and thus ensure that there is a constant level of quality in the workforce. Rewards Let me be clear: a paycheck is not a reward. A paycheck is simply the employer’s responsibility in the employee/employer relationship. A paycheck will never be the key motivator to drive innovation. Offering employees something over and above their required compensation can spur them to greater performance and achievement. Working in the food service industry, this tactic was used again and again: whoever has the highest sales over lunch will receive a free lunch/gift certificate/entry into a draw/etc. There was something to strive for, to try beyond the baseline of what our serving jobs were. It was through this that innovative sales techniques would be tried and honed, with key servers being top sellers time and time again. At a code camp I spoke at, I was amazed to see that all the employees from one company receive $100 Visa gift cards as a thank you for taking time to speak. Again, offering something over and above that can give that extra push for employees. Rewards work. But what about the fairness angle? In the restaurant example I gave, there were servers that would never win the competition. They just weren’t good enough at selling and never seemed to get better. So should those that did work at performing better and produce more sales for the restaurant not get rewarded because those who weren’t working at performing better might get upset? Of course not! Organizations succeed because of their top performers and those that strive to join their ranks. The Expectation/Reward Graph While the Expectations + Rewards = Innovation formula may seem like a simple mathematics formula, there’s much more going under the hood. In fact there are three different outcomes that could occur based on what you put in as values for Expectations and Rewards. Consider the graph below and the descriptions that follow: Disgruntled – High Expectation, Low Reward I worked at a company where the mantra was “Company First, Because We Pay You”. Even today I still hear stories of how this sentiment continues to be perpetuated: They provide you a paycheck and a means to live, therefore you should always put them as your top priority. Of course, this is a huge imbalance in the expectation/reward equation. Why would anyone willingly meet high expectations of availability, workload, deadlines, etc. when there is no reward other than a paycheck to show for it? Remember: paychecks are not rewards! Instead, you see employees be disgruntled which not only affects the level of production but also the level of quality within an organization. It also means that you see higher turnover. Complacent – Low Expectation, Low Reward Complacency is a systemic problem that typically exists throughout all levels of an organization. With no real expectations or rewards, nobody needs to excel. In fact, those that do try to innovate, improve, or introduce new things into the organization might be shunned or pushed out by the rest of the staff who are just doing things the same way they’ve always done it. The bigger issue for the organization with low/low values is that at best they’ll never grow beyond their current size (and may shrink actually), and at worst will cease to exist. Entitled – Low Expectation, High Reward It’s one thing to say you have the best people and reward them as such, but its another thing to actually have the best people and reward them as such. Organizations with Entitled employees are the former: their organization provides them with all types of comforts, benefits, and perks. But there’s no requirement before the rewards are dolled out, and there’s no short-list of who receives the rewards. Everyone in the company is treated the same and is given equal share of the spoils. Entitlement is actually almost identical with Complacency with one notable difference: just try to introduce higher expectations into an entitled organization! Entitled employees have been spoiled for so long that they can’t fathom having rewards taken from them, or having to achieve specific levels of performance before attaining them. Those running the organization also buy in to the Entitled sentiment, feeling that they must persist the same level of comforts to appease their staff…even though the quality of the employee pool may be suspect. Innovative – High Expectation, High Reward Finally we have the Innovative organization which places high expectations but also provides high rewards. This organization gets it: if you truly want the best employees you need to apply equal doses of pressure and praise. Realize that I’m not suggesting crazy overtime or un-realistic working conditions. I do not agree with the “Glengary-Glenross” method of encouragement. But as anyone who follows sports can tell you, the teams that win are the ones where the coaches push their players to be their best; to achieve new levels of performance that they didn’t know they could receive. And the result for the players is more money, fame, and opportunity. It’s in this environment that organizations can focus on innovation – true innovation that builds the business and allows everyone involved to truly benefit. In Closing Organizations love to use the word “Innovation” and its derivatives, but very few actually do innovate. For many, the term has just become another marketing buzzword to lump in with all the other business terms that get overused. But for those organizations that truly get the value of innovation, they will be the ones surging forward while other companies simply fade into the background. And they will be the organizations that expect more from their employees, and give them their just rewards.

  • Why We Should Learn to Stop Worrying and Love Millennials

    By Christine Mellon Much is said and written about the new generations of employees entering our workforce, as though they are a strange specimen, a mysterious life form to be “figured out,” accommodated and engaged – at a safe distance, of course.  At its worst, this talk takes a critical and disapproving tone, with baby boomer employees adamantly refusing to validate this new breed of worker, let alone determine how to help them succeed and achieve their potential.   The irony of our baby-boomer resentments and suspicions is that they belie the fact that we created the very vision that younger employees are striving to achieve.  From our frustrations with empty careers that did not fulfill us, from our opposition to “the man,” from our sharp memories of our parents’ toiling for 30 years just for the right to retire, from the simple desire not to live our lives in a state of invisibility, came the seeds of hope for something better. One characteristic of Millennial workers that grew from these seeds is the desire to experience as much as possible.  They are the “Experiential Employee”, with a passion for growing in diverse ways and expanding personal and professional horizons.  Rather than rooting themselves in a single company for a career, or even in a single career path, these employees are committed to building a broad portfolio of experiences and capabilities that will enable them to make a difference and to leave a mark of significance in the world.  How much richer is the organization that nurtures and leverages this inclination?  Our curmudgeonly ways must be surrendered and our focus redirected toward building the next generation of talent ecosystems, if we are to optimize what future generations have to offer.   Accelerating Professional Development In spite of our Boomer grumblings about Millennials’ “unrealistic” expectations, the truth is that we have a well-matched set of circumstances.  We have executives-in-waiting who want to learn quickly and a concurrent, urgent need to ramp up their development time, based on anticipated high levels of retirement in the next 10+ years.  Since we need to rapidly skill up these heirs to the corporate kingdom, isn’t it a fortunate coincidence that they are hungry to learn, develop and move fluidly throughout our organizations??  So our challenge now is to efficiently operationalize the wisdom we have acquired about effective learning and development.   We have already evolved from classroom-based models to diverse instructional methods.  The next step is to find the best approaches to help younger employees learn quickly and apply new learnings in an impactful way.   Creating temporary or even permanent functional partnerships among Millennial employees is one way to maximize outcomes.  This might take the form of 2 or more employees owning aspects of what once fell under a single role.  While one might argue this would mean duplication of resources, it could be a short term cost while employees come up to speed.  And the potential benefits would be numerous:  leveraging and validating the inherent sense of community of new generations, creating cross-functional skills with broad applicability, yielding additional perspectives and approaches to traditional work outcomes, and accelerating the performance curve for incumbents through Cooperative Learning (Johnson, D. and Johnson R., 1989, 1999).  This well-researched teaching strategy, where students support each other in the absorption and application of new information, has been shown to deliver faster, more efficient learning, and greater retention. Alternately, perhaps short term contracts with exiting retirees, or former retirees, to help facilitate the development of following generations may have merit.  Again, a short term cost, certainly.  However, the gains realized in shortening the learning curve, and strengthening engagement are substantial and lasting. Ultimately, there needs to be creative thinking applied for each organization on how to accelerate the capabilities of our future leaders in unique ways that mesh with current culture. The manner in which performance is evaluated must finally shift as well.  Employees will need to be assessed on how well they have developed key skills and capabilities vs. end-to-end mastery of functional positions they have no interest in keeping for an entire career. As we become more comfortable in placing greater and greater weight on competencies vs. tasks, we will realize increased organizational agility via this new generation of workers, which will be further enhanced by their natural flexibility and appetite for change. Revisiting Succession  For many years, organizations have failed to deliver desired succession planning outcomes.  According to CEB’s 2013 research, only 28% of current leaders were pre-identified in a succession plan. These disappointing results, along with the entrance of the experiential, Millennial employee into the workforce, may just provide the needed impetus for HR to reinvent succession processes.   We have recognized that the best professional development efforts are not always linear, and the time has come to fully adopt this philosophy in regard to succession as well.  Paths to specific organizational roles will not look the same for newer generations who seek out unique learning opportunities, without consideration of a singular career destination.  Rather than charting particular jobs as precursors for key positions, the experiences and skills behind what makes an incumbent successful must become essential in succession mapping.  And the multitude of ways in which those experiences and skills may be acquired must be factored into the process, along with the individual employee’s level of learning agility. While this may seem daunting, it is necessary and long overdue.  We have talked about the criticality of competency-based succession, however, we have not lived up to our own rhetoric.  Many Boomers have experienced the same frustration in our careers; knowing we are capable of shining in a particular role, but being denied the opportunity due to how our career history lined up, on paper, with documented job requirements.  These requirements usually emphasized past jobs/titles and specific tasks, versus capabilities, drive and willingness (let alone determination) to learn new things.  How satisfying would it be for us to leave a legacy where such narrow thinking no longer applies and potential is amplified? Realizing Diversity Another bloom from the seeds we Boomers have tried to plant over the past decades is a completely evolved view of diversity.  Millennial employees assume a diverse workforce, and are startled by anything less.  Their social tolerance, nurtured by wide and diverse networks, is unprecedented.  College graduates expect a similar landscape in the “real world” to what they experienced throughout their lives.  They appreciate and seek out divergent points of view and experiences without needing any persuasion.  The face of our U.S. workforce will likely see dramatic change as Millennials apply their fresh take on hiring and building strong teams, with an inherent sense of inclusion.  This wonderful aspect of the Millennial wave should be celebrated and strongly encouraged, as it is the fulfillment of our own aspirations. Future Perfect The Experiential Employee is operating more as a free agent than a long term player, and their commitment will essentially last as long as meaningful organizational culture and personal/professional opportunities keep their interest.  As Boomers, we have laid the foundation for this new, spirited employment attitude, and we should take pride in knowing that.  Generations to come will challenge organizations to excel in how they identify, manage and nurture talent.   • Refactoring Part 1 : Intuitive Investments

    Fear, it’s what turns maintaining applications into a nightmare.  Technology moves on, teams move on, someone is left to operate the application, what was green is now perceived brown.  Eventually the business will evolve and changes will need to be made.  The approach to those changes often dictates the long term viability of the application.  Fear of change, lack of passion and a lack of interest in understanding the domain often leads to a paranoia to do anything that doesn’t involve duct tape and bailing twine.  Don’t get me wrong, those have a place in the short term viability of a project but they don’t have a place in the long term.  Add to it “us versus them” in regards to the original team and those that maintain it, internal politics and other factors and you have a recipe for disaster.  This results in code that quickly becomes unmanageable.  Even the most clever of designs will eventually become sub optimal and debt will amount that exponentially makes changes difficult.  This is where refactoring comes in, and it’s something I’m very passionate about.  Refactoring is about improving the process whereby we make change, it’s an exponential investment in the process of change. Without it we will incur exponential complexity that halts productivity. Investments, especially in the long term, require intuition and reflection.  How can we tackle new development effectively via evolving the original design and paying off debt that has been incurred? The longer we wait to ask and answer this question, the more it will cost us.  Small requests don’t warrant big changes, but realizing when changes now will pay off in the long term, and especially in the short term, is valuable. I have done my fair share of maintaining applications and continuously refactoring as needed, but recently I’ve begun work on a project that hasn’t had much debt, if any, paid down in years.  This is the first in a series of blog posts to try to capture the process which is largely driven by intuition of smaller refactorings from other projects. Signs that refactoring could help: Testability How can decreasing test time not pay dividends? One of the first things I found was that a very important piece often takes 30+ minutes to test.  I can only imagine how much time this has cost historically, but more importantly the time it might cost in the coming weeks: I estimate at least 10-20 hours per person!  This is simply unacceptable for almost any situation.  As it turns out, about 6 hours of working with this part of the application and I was able to cut the time down to under 30 seconds!  In less than the lost time of one week, I was able to fix the problem for all future weeks! If we can’t test fast then we can’t change fast, nor with confidence. Code is used by end users and it’s also used by developers, consider your own needs in terms of the code base.  Adding logic to enable/disable features during testing can help decouple parts of an application and lead to massive improvements.  What exactly is so wrong about test code in real code?  Often, these become features for operators and sometimes end users.  If you cannot run an integration test within a test runner in your IDE, it’s time to refactor. Readability Are variables named meaningfully via a ubiquitous language? Is the code segmented functionally or behaviorally so as to minimize the complexity of any one area? Are aspects properly segmented to avoid confusion (security, logging, transactions, translations, dependency management etc) Is the code declarative (what) or imperative (how)?  What matters, not how.  LINQ is a great abstraction of the what, not how, of collection manipulation.  The Reactive framework is a great example of the what, not how, of managing streams of data. Are constants abstracted and named, or are they just inline? Do people constantly bitch about the code/design? If the code is hard to understand, it will be hard to change with confidence.  It’s a large undertaking if the original designers didn’t pay much attention to readability and as such will never be done to “completion.”  Make sure not to go over board, instead use this as you change an application, not in lieu of changes (like with testability). Complexity Simplicity will never be achieved, it’s highly subjective.  That said, a lot of code can be significantly simplified, tidy it up as you go.  Refactoring will often converge upon a simplification step after enough time, keep an eye out for this. Understandability In the process of changing code, one often gains a better understanding of it.  Refactoring code is a good way to learn how it works.  However, it’s usually best in combination with other reasons, in effect killing two birds with one stone.  Often this is done when readability is poor, in which case understandability is usually poor as well.  In the large undertaking we are making with this legacy application, we will be replacing it.  Therefore, understanding all of its features is important and this refactoring technique will come in very handy. Unused code How can deleting things not help? This is a freebie in refactoring, it’s very easy to detect with modern tools, especially in statically typed languages.  We have VCS for a reason, if in doubt, delete it out (ok that was cheesy)! If you don’t know where to start when refactoring, this is an excellent starting point! Duplication Do not pray and sacrifice to the anti-duplication gods, there are excellent examples where consolidated code is a horrible idea, usually with divergent domains.  That said, mediocre developers live by copy/paste.  Other times features converge and aren’t combined.  Tools for finding similar code are great in the example of copy/paste problems.  Knowledge of the domain helps identify convergent concepts that often lead to convergent solutions and will give intuition for where to look for conceptual repetition. 80/20 and the Boy Scouts It’s often said that 80% of the time 20% of the application is used most.  These tend to be the parts that are changed.  There are also parts of the code where 80% of the time is spent changing 20% (probably for all the refactoring smells above).  I focus on these areas any time I make a change and follow the philosophy of the Boy Scout in cleaning up more than I messed up.  If I spend 2 hours changing an application, in the 20%, I’ll always spend at least 15 minutes cleaning it or nearby areas. This gives a huge productivity edge on developers that don’t. Ironically after a short period of time the 20% shrinks enough that we don’t have to spend 80% of our time there and can move on to other areas.   Refactoring is highly subjective, never attempt to refactor to completion!  Learn to be comfortable with leaving one part of the application in a better state than others.  It’s an evolution, not a revolution.  These are some simple areas to look into when making changes and can help get one started in the process.  I’ve often found that refactoring is a convergent process towards simplicity that sometimes spans a few hours but often can lead to massive simplifications over the timespan of weeks and months of regular development.

    Solaris 11.1 is released. This is the first release update since Solaris 11 11/11, the versioning has been changed from MM/YY style to 11.1 highlighting that this is Solaris 11 Update 1.  Solaris 11 itself has been great. What's new in Solaris 11.1? Allow me to pick some new features from the What's New PDF that can be found in the official Oracle Solaris 11.1 Documentation. The updates are very numerous, I really can't include all.  I. New AI Automated Installer RBAC profiles have been introduced to enable delegation of installation tasks. II. The interactive installer now supports installing the OS to iSCSI targets. III. ASR (Auto Service Request) and OCM (Oracle Configuration Manager) have been enabled by default to proactively provide support information and create service requests to speed up support processes. This is optional and can be disabled but helps a lot in supportcases. For further information, see: http://oracle.com/goto/solarisautoreg IV. The new command svcbundle helps you to create SMF manifests without having to struggle with XML editing. (btw, do you know the interactive editprop subcommand in svccfg? The listprop/setprop subcommands are great for scripting and automating, but for an interactive property editing session try, for example, this: svccfg -s svc:/application/pkg/system-repository:default editprop )  V. pfedit: Ever wondered how to delegate editing permissions to certain files? It is well known "sudo /usr/bin/vi /etc/hosts" is not the right way, for sudo elevates the complete vi process to admin levels, and the user can "break" out of the session as root with simply starting a shell from that vi. Now, the new pfedit command provides a solution exactly to this challenge - an auditable, secure, per-user configurable editing possibility. See the pfedit man page for examples.   VI. rsyslog, the popular logging daemon (filters, SSL, formattable output, SQL collect...) has been included in Solaris 11.1 as an alternative to syslog.  VII: Zones: Solaris Zones - as a major Solaris differentiator - got lots of love in terms of new features: ZOSS - Zones on Shared Storage: Placing your zones to shared storage (FC, iSCSI) has never been this easy - via zonecfg.  parallell updates - with S11's bootenvironments updating zones was no problem and meant no downtime anyway, but still, now you can update them parallelly, a way faster update action if you are running a large number of zones. This is like parallell patching in Solaris 10, but with all the IPS/ZFS/S11 goodness.  per-zone fstype statistics: Running zones on a shared filesystems complicate the I/O debugging, since ZFS collects all the random writes and delivers them sequentially to boost performance. Now, over kstat you can find out which zone's I/O has an impact on the other ones, see the examples in the documentation: http://docs.oracle.com/cd/E26502_01/html/E29024/gmheh.html#scrolltoc Zones got RDSv3 protocol support for InfiniBand, and IPoIB support with Crossbow's anet (automatic vnic creation) feature.  NUMA I/O support for Zones: customers can now determine the NUMA I/O topology of the system from within zones.  VIII: Security got a lot of attention too:  Automated security/audit reporting, with builtin reporting templates e.g. for PCI (payment card industry) audits.  PAM is now configureable on a per-user basis instead of system wide, allowing different authentication requirements for different users  SSH in Solaris 11.1 now supports running in FIPS 140-2 mode, that is, in a U.S. government security accredited fashion.  SHA512/224 and SHA512/256 cryptographic hash functions are implemented in a FIPS-compliant way - and on a T4 implemented in silicon! That is, goverment-approved cryptography at HW-speed.  Generally, Solaris is currently under evaluation to be both FIPS and Common Criteria certified.  IX. Networking, as one of the core strengths of Solaris 11, has been extended with:  Data Center Bridging (DCB) - not only setups where network and storage share the same fabric (FCoE, anyone?) can have Quality-of-Service requirements. DCB enables peers to distinguish traffic based on priorities. Your NICs have to support DCB, see the documentation, and additional information on Wikipedia. DataLink MultiPathing, DLMP, enables link aggregation to span across multiple switches, even between those of different vendors. But there are essential differences to the good old bandwidth-aggregating LACP, see the documentation: http://docs.oracle.com/cd/E26502_01/html/E28993/gmdlu.html#scrolltoc VNIC live migration is now supported from one physical NIC to another on-the-fly  X. Data management:  FedFS, (Federated FileSystem) is new, it relies on Solaris 11's NFS referring mechanism to join separate shares of different NFS servers into a single filesystem namespace. The referring system has been there since S11 11/11, in Solaris 11.1 FedFS uses a LDAP - as the one global nameservice to bind them all.  The iSCSI initiator now uses the T4 CPU's HW-implemented CRC32 algorithm - thus improving iSCSI throughput while reducing CPU utilization on a T4 Storage locking improvements are now RAC aware, speeding up throughput with better locking-communication between nodes up to 20%!  XI: Kernel performance optimizations: The new Virtual Memory subsystem ("VM2") scales now to 100+ TB Memory ranges.  The memory predictor monitors large memory page usage, and adjust memory page sizes to applications' needs OSM, the Optimized Shared Memory allows Oracle DBs' SGA to be resized online XII: The Power Aware Dispatcher in now by default enabled, reducing power consumption of idle CPUs. Also, the LDoms' Power Management policies and the poweradm settings in Solaris 11 OS will cooperate. XIII: x86 boot: upgrade to the (Grand Unified Bootloader) GRUB2. Because grub2 differs in the configuration syntactically from grub1, one shall not edit the new grub configuration (grub.cfg) but use the new bootadm features to update it. GRUB2 adds UEFI support and also support for disks over 2TB. XIV: Improved viewing of per-CPU statistics of mpstat. This one might seem of less importance at first, but nowadays having better sorting/filtering possibilities on a periodically updated mpstat output of 256+ vCPUs can be a blessing. XV: Support for Solaris Cluster 4.1: The What's New document doesn't actually mention this one, since OSC 4.1 has not been released at the time 11.1 was. But since then it is available, and it requires Solaris 11.1. And it's only a "pkg update" away. ...aand I seriously need to stop here. There's a lot I missed, Edge Virtual Bridging, lofi tuning, ZFS sharing and crypto enhancements, USB3.0, pulseaudio, trusted extensions updates, etc - but if I mention all those then I effectively copy the What's New document. Which I recommend reading now anyway, it is a great extract of the 300+ new projects and RFE-followups in S11.1. And this blogpost is a summary of that extract.  For closing words, allow me to come back to Request For Enhancements, RFEs. Any customer can request features. Open up a Support Request, explain that this is an RFE, describe the feature you/your company desires to have in S11 implemented. The more SRs are collected for an RFE, the more chance it's got to get implemented.   • Experiences with learning Chinese

    I've had a few friends asking me about learning Chinese and what I've found works and doesn't work. I was answering a question on a mailing list today and I thought I should post this info where it might be useful to many. The question that was initially asked was whether Rosetta Stone was useful but I've provided much more info on learning the language here. I’ve used Rosetta Stone with Chinese but it’s really hard to know whether to recommend it or not. Rosetta Stone works the same way in all languages. They show you photos and then let you both see and hear the target language and get you to work out what they’re talking about. The thinking is that that’s how children learn. However, at first, I found it very frustrating. I’d be staring at photos trying to work out what they were really trying to get at. Sometimes it’s far from obvious. I could not have survived without Google Translate open at the same time. The other weird thing is that the photos are from a mixture of countries. While that’s good in a way, it also means that they are endlessly showing pictures of something that would never happen in the target language and culture. For any language, constant interaction with a speaker of the target language is needed. Rosetta Stone has a “Studio” option. That’s the best part of the program. In my case, it lets me connect around twice a week to a live online class from Beijing. Classes usually have the teacher plus two to four students. You get some Studio access with the initial packages but need to purchase it for ongoing use. I find it very inexpensive. It seems to work out to about $70 (AUD/USD) for six months. That’s a real bargain. The other downside to Rosetta Stone is that they tend to teach very formal language, but as with other languages, that’s not how the locals speak. It might have been correct at one point but no-one actually says that. As an example, Rosetta Stone teach Gonggòng qìche (pronounced roughly like “gong gong chee chure” for bus. Most of my friends from areas like Taiwan would just say Gongche. Google Translate says Zongxiàn (pronounced somewhat like “dzong sheean”) instead. Mind you, the Rosetta Stone option isn't really as bad as "omnibus"; it's more like saying "public bus". If you say the option they provide, people would understand you. I also listen to ChinesePod in the car. They also have SpanishPod. Each podcast is about five minutes of spoken conversation. It is very good for providing current language. Another resource I use is local Meetup groups. Most cities have these and for a variety of languages. It’s way less structured (just standard conversation) but good for getting interaction. The obvious challenge for Asian languages is reading/writing. The input editors for Chinese that are part of Windows are excellent. Many of my Chinese friends speak fluently but cannot read or write. I was determined to learn to do both. For writing, I’m talking about on a computer, not with a pen. (Mind you, I can barely write English with a pen nowadays). When using Rosetta Stone, you can choose to have the Chinese words displayed in pinyin (Wo xihuan xuéxí zhongguó) or in Chinese characters (???????) or both. This year, I’ve been forcing myself to just use the Chinese characters. I use a pinyin input editor in Windows though, as it’s very fast.  (The character recognition input in the iPad is also amazing). Notice from the example that I provided above that the pronunciation of the pinyin isn’t that obvious to us at first either.  Since changing to only using characters, I find I can now read many more Chinese characters fluently. It’s a major challenge though. I can read about 300 now and yet you need around 2,500 to be able to read a newspaper fairly well. Tones are a major issue for some Asian languages. Mandarin has four tones (plus a neutral tone) and there is a major difference in meaning between two words that are spelled the same in pinyin but with different tones. For example, Ma (3rd tone?) is a horse, Ma (1st tone?) is like “mom”, and ma (neutral tone?) is a question mark and so on. Clearly you don’t want to mix these up. As in English, they also have words that do sound the same but mean different things in different contexts. What’s interesting is that even though we see two words that differ only by tone as very similar, to a native speaker, if you say the right words with the wrong tone, you might as well have said a completely different word. My wife’s dialect of Chinese has eight tones. It’s much worse. The reason I’m so keen to learn to read/write Chinese is that even though the different dialects are pronounced so differently that speakers of one dialect often cannot understand another dialect, the writing is generally the same. The only difference is that many years ago, the Chinese government created a simplified set of characters for some of the most commonly used ones. Older Chinese and most Cantonese speakers often struggle with the simplified characters. This is the simplified form of “three apples”: ????   This is the traditional form of the same words: ????  Note that two of the characters are the same but the middle two are quite different. For most languages, the best thing is to watch current movies in the target language but to watch them with the target language as subtitles, not your native language. You want to know what they actually said, not what it roughly means (which is what the English subtitle would give you). The difficulty with Asian languages like Chinese is that you have the added challenge of understanding the subtitles when they are written in the target language. I wish there were Mandarin Chinese movies with pinyin subtitles. For learning to read characters, I also recommend HanCard on the iPad. It is targeted at the HSK language proficiency levels. (I’m intending to take the first HSK exam as soon as I’m ready). Hope that info helps someone get started.

  • PASS: Bylaw Change 2013

    PASS launched a Global Growth Initiative in the Summer of 2011 with the appointment of three international Board advisors.  Since then we’ve thought and talked extensively about how we make PASS more relevant to our members outside the US and Canada.  We’ve collected much of that discussion in our Global Growth site.  You can find vision documents, plans, governance proposals, feedback sites, and transcripts of Twitter chats and town hall meetings.  We also address these plans at the Board Q&A during the 2012 Summit. One of the biggest changes coming out of this process is around how we elect Board members.  And that requires a change to the bylaws.  We published the proposed bylaw changes as a red-lined document so you can clearly see the changes.  Our goal in these bylaw changes was to address the changes required by the global growth initiatives, conduct a legal review of the document and address other minor issues in the document.  There are numerous small wording changes throughout the document.  For example, we replaced every reference of “The Corporation” with the word “PASS” so it now reads “PASS is organized…”. Board Composition The biggest change in these bylaw changes is how the Board is composed and elected.  This discussion starts in section VI.2.  This section now says that some elected directors will come from geographic regions.  I think this is the best way to make sure we give all of our members a voice in the leadership of the organization.  The key parts of this section are: The remaining Directors (i.e. the non-Officer Directors and non-Vendor Appointed Directors) shall be elected by the voting membership (“Elected Directors”). Elected Directors shall include representatives of defined PASS regions (“Regions”) as set forth below (“Regional Directors”) and at minimum one (1) additional Director-at-Large whose selection is not limited by region. Regional Directors shall include, but are not limited to, two (2) seats for the Region covering Canada and the United States of America. Additional Regions for the purpose of electing additional Regional Directors and additional Director-at-Large seats for the purpose of expanding the Board shall be defined by a majority vote of the current Board of Directors and must be established prior to the public call for nominations in the general election. Previously defined Regions and seats approved by the Board of Directors shall remain in effect and can only be modified by a 2/3 majority vote by the then current Board of Directors. Currently PASS has six At-Large Directors elected by the members.  These changes allow for a Regional Director position that is elected by the members but must come from a particular region.  It also stipulates that there must always be at least one Director-at-Large who can come from any region. We also understand that PASS is currently a very US-centric organization.  Our Summit is held in America, roughly half our chapters are in the US and Canada and most of the Board members over the last ten years have come from America.  We wanted to reflect that by making sure that our US and Canadian volunteers would continue to play a significant role by ensuring that two Regional seats are reserved specifically for Canada and the US. Other than that, the bylaws don’t create any specific regional seats.  These rules allow us to create Regional Director seats but don’t require it.  We haven’t fully discussed what the criteria will be in order for a region to have a seat designated for it or how many regions there will be.  In our discussions we’ve broadly discussed regions for United States and Canada Europe, Middle East, and Africa (EMEA) Australia, New Zealand and Asia (also known as Asia Pacific or APAC) Mexico, South America, and Central America (LATAM) As you can see, our thinking is that there will be a few large regions.  I’ve also considered a non-North America region that we can gradually split into the regions above as our membership grows in those areas.  The regions will be defined by a policy document that will be published prior to the elections. I’m hoping that over the next year we can begin to publish more of what we do as Board-approved policy documents. While the bylaws only require a single non-region specific At-large Director, I would expect we would always have two.  That way we can have one in each election.  I think it’s important that we always have one seat open that anyone who is eligible to run for the Board can contest.  The Board is required to have any regions defined prior to the start of the election process. Board Elections – Regional Seats We spent a lot of time discussing how the elections would work for these Regional Director seats.  Ultimately we decided that the simplest solution is that every PASS member should vote for every open seat.  Section VIII.3 reads: Candidates who are eligible (i.e. eligible to serve in such capacity subject to the criteria set forth herein or adopted by the Board of Directors) shall be designated to fill open Board seats in the following order of priority on the basis of total votes received: (i) full term Regional Director seats, (ii) full term Director-at-Large seats, (iii) not full term (vacated) Regional Director seats, (iv) not full term (vacated) Director-at-Large seats. For the purposes of clarity, because of eligibility requirements, it is contemplated that the candidates designated to the open Board seats may not receive more votes than certain other candidates who are not selected to the Board. We debated whether to have multiple ballots or one single ballot.  Multiple ballot elections get complicated quickly.  Let’s say we have a ballot for US/Canada and one for Region 2.  After that we’d need a mechanism to merge those two together and come up with the winner of the at-large seat or have another election for the at-large position.  We think the best way to do this is a single ballot and putting the highest vote getters into the most restrictive seats.  Let’s look at an example: There are seats open for Region 1, Region 2 and at-large.  The election results are as follows: Candidate A (eligible for Region 1) – 550 votes Candidate B (eligible for Region 1) – 525 votes Candidate C (eligible for Region 1) – 475 votes Candidate D (eligible for Region 2) – 125 votes Candidate E (eligible for Region 2) – 75 votes In this case, Candidate A is the winner for Region 1 and is assigned that seat.  Candidate D is the winner for Region 2 and is assigned that seat.  The at-large seat is filled by the high remaining vote getter which is Candidate B. The key point to understand is that we may have a situation where a person with a lower vote total is elected to a regional seat and a person with a higher vote total is excluded.  This will be true whether we had multiple ballots or a single ballot.  Board Elections – Vacant Seats The other change to the election process is for vacant Board seats.  The actual changes are sprinkled throughout the document. Previously we didn’t have a mechanism that allowed for an election of a Board seat that we knew would be vacant in the future.  The most common case is when a Board members moves to an Officer role in the middle of their term.  One of the key changes is to allow the number of votes members have to match the number of open seats.  This allows each voter to express their preference on all open seats.  This only applies when we know about the opening prior to the call for nominations.  This all means that if there’s a seat will be open at the start of the next Board term, and we know about it prior to the call for nominations, we can include that seat in the elections.  Ultimately, the aim is to have PASS members decide who sits on the Board in as many situations as possible. We discussed the option of changing the bylaws to just take next highest vote-getter in all other cases.  I think that’s wrong for the following reasons: All voters aren’t able to express an opinion on all candidates.  If there are five people running for three seats, you can only vote for three.  You have no way to express your preference between #4 and #5. Different candidates may have different information about the number of seats available.  A person may learn that a Board member plans to resign at the end of the year prior to that information being made public. They may understand that the top four vote getters will end up on the Board while the rest of the members believe there are only three openings.  This may affect someone’s decision to run.  I don’t think this creates a transparent, fair election. Board members may use their knowledge of the election results to decide whether to remain on the Board or not.  Admittedly this one is unlikely but I don’t want to create a situation where this accusation can be leveled. I think the majority of vacancies in the future will be handled through elections.  The bylaw section quoted above also indicates that partial term vacancies will be filled after the full term seats are filled. Removing Directors Section VI.7 on removing directors has always had a clause that allowed members to remove an elected director.  We also had a clause that allowed appointed directors to be removed.  We added a clause that allows the Board to remove for cause any director with a 2/3 majority vote.  The updated text reads: Any Director may be removed for cause by a 2/3 majority vote of the Board of Directors whenever in its judgment the best interests of PASS would be served thereby. Notwithstanding the foregoing, the authority of any Director to act as in an official capacity as a Director or Officer of PASS may be suspended by the Board of Directors for cause. Cause for suspension or removal of a Director shall include but not be limited to failure to meet any Board-approved performance expectations or the presence of a reason for suspension or dismissal as listed in Addendum B of these Bylaws. The first paragraph is updated and the second and third are unchanged (except cleaning up language).  If you scroll down and look at Addendum B of these bylaws you find the following: Cause for suspension or dismissal of a member of the Board of Directors may include: Inability to attend Board meetings on a regular basis. Inability or unwillingness to act in a capacity designated by the Board of Directors. Failure to fulfill the responsibilities of the office. Inability to represent the Region elected to represent Failure to act in a manner consistent with PASS's Bylaws and/or policies. Misrepresentation of responsibility and/or authority. Misrepresentation of PASS. Unresolved conflict of interests with Board responsibilities. Breach of confidentiality. The bold line about your inability to represent your region is what we added to the bylaws in this revision.  We also added a clause to section VII.3 allowing the Board to remove an officer.  That clause is much less restrictive.  It doesn’t require cause and only requires a simple majority. The Board of Directors may remove any Officer whenever in their judgment the best interests of PASS shall be served by such removal. Other There are numerous other small changes throughout the document. Proxy voting.  The laws around how members and Board members proxy votes are specific in Illinois law.  PASS is an Illinois corporation and is subject to Illinois laws.  We changed section IV.5 to come into compliance with those laws.  Specifically this says you can only vote through a proxy if you have a written proxy through your authorized attorney.  English language proficiency.  As we increase our global footprint we come across more members that aren’t native English speakers.  The business of PASS is conducted in English and it’s important that our Board members speak English.  If we get big enough to afford translators, we may be able to relax this but right now we need English language skills for effective Board members. Committees.  The language around committees in section IX is old and dated.  Our lawyers advised us to clean it up.  This section specifically applies to any committees that the Board may form outside of portfolios.  We removed the term limits, quorum and vacancies clause.  We don’t currently have any committees that this would apply to.  The Nominating Committee is covered elsewhere in the bylaws. Electronic Votes.  The change allows the Board to vote via email but the results must be unanimous.  This is to conform with Illinois state law. Immediate Past President.  There was no mechanism to fill the IPP role if an outgoing President chose not to participate.  We changed section VII.8 to allow the Board to invite any previous President to fill the role by majority vote. Nominations Committee.  We’ve opened the language to allow for the transparent election of the Nominations Committee as outlined by the 2011 Election Review Committee. Revocation of Charters. The language surrounding the revocation of charters for local groups was flagged by the lawyers. We have allowed for the local user group to make all necessary payment before considering returning of items to PASS if required. Bylaw notification. We’ve spent countless meetings working on these bylaws with the intent to not open them again any time in the near future. Should the bylaws be opened again, we have included a clause ensuring that the PASS membership is involved. I’m proud that the Board has remained committed to transparency and accountability to members. This clause will require that same level of commitment in the future even when all the current Board members have rolled off.   • Probation is Over: PASS Board Year 1, Q2

    Though it's not always official every job begins with a probation period. You start out with lots of questions and every day you find out how much more you have to learn. Usually after a few months you discover that you can actually answer some questions and have at least an idea of what you are supposed to be doing. Now at the end of my second quarter on the "job" of serving on the PASS Board I have reached that point. My probation period is over. The last three months were busy for the entire Board with the budget process, an in-person meeting and moving forward with PASS Global Growth plans. I had also set a specific goal for myself for my 2nd quarter: to see the Board to adopt a Code of Conduct for the PASS Summit. Code of Conduct When I ran for the Board I included my desire to see PASS establish a code of conduct in my campaign platform.  I was motivated to do this for a few reasons. Other technical conferences have had incidents of harassment. Most of these did not have a policy in place prior to having a problem, though several conference organizers have since adopted anti-harassment policies or codes of conduct. I felt it would be in PASS' interest to establish a policy so we would be prepared should there be an incident.   "This is Community" Adopting a code of conduct would reinforce our community orientation and send a message about the positive character of the Summit. PASS is a leader among technical organizations for its promotion and support of women. Adopting a code of conduct would further demonstrate our leadership in this area. After researching similar polices from other organizations I published a first draft in April. I solicited feedback from the Board, HQ staff and some PASS members. Incorporating that feedback I presented version 4 at the May Board meeting, where we had a good discussion. You can read the meeting minutes for details. I incorporated points from  the Board discussion as well as feedback from a legal review to produce a final version which has been submitted to the Board. It will be discussed at the Board meeting July 12. You can read the full text at the end of this post. Virtual Chapters In the first quarter we started ramping up marketing support for the Virtual Chapters. Since then each edition of the Connector has highlighted a different VC to help get out the message about the variety of eductional opporutnities that are offered. These VC profiles will continue in the coming months. I was very pleased to welcome the new DBA Fundamentals VC which is geared toward new DBAs, people who are considering entering the field and those transitioning from a different IT role. Thanks to the contributions of Erin Stellato, Michelle Nalliah and Karla Landrum we published a "Virtual Chapter Guidebook". This document includes great advice on how to build and promote a VC. It's also a reference for how things work, from budgets to webinar hosting. I think this document will be extremely valuable to all our VC leaders and am grateful to those who put it together. Board Meeting/SQL Rally The Board met in May in Dallas. Among the items discussed were Global Growth, the budget, future events and the upcoming elections. We covered a lot of ground in two days and I will again refer you to the meeting minutes for details. The meeting schedule allowed us to participate in the SQL Rally networking events and one full day of the conference. I enjoyed having the opportunity to meet and talk with many PASS members. And my hat is off to the SQL Rally organizers who put on an outstanding event. Global Growth PASS has undertaken a major intitiative to reach and engage SQL Server professionals around the world. This Global Growth plan is ambitious and will have a significant impact on the strategic direction of the organization. We have been reaching out to the community for feedback, including hosting Twitter chats and live Town Hall meetings. I co-hosted two of these events and appreciated hearing the different perspectives of the people who participated If you have not done so I encourage you to read about the Global Growth vision and proposed governance changes  and submit your feedback. FY13 Budget July 1 is the beginning of PASS' fiscal year, which makes the end of June the deadline for approving a budget. Each director submits a budget for his or her portfolio. For the Virtual Chapter portfolio I focused on how we can allocate resources to grow the VCs. Budgeting is a give-and-take process, and while I didn't get everything I asked for I'm pleased the FY13 budget includes a significant increase in financial support for the Virtual Chapters. Many people put a lot of work into the budget, but no two people deserve credit more than VP of Finance Douglas McDowell and Accounting Manager Sandy Cherry. Thanks to both of them for getting us across the goal line on time. SQL Saturday I attended SQL Saturdays in Orange Co. CA and Phoenix. It's always inspiring to see the enthusiasm in the community for learning and networking. These events are successful due to the hard work of many volunteers. Thanks to the organizers in both cities for all your efforts. Next Up This quarter we'll be gearing up plans for the VCs at the Summit and exploring ways the VCs can best support PASS' Global Growth work. I'll also be wrapping up work on the Code of Conduct and attending a Board meeting in September. And I will be at SQL Saturday #144 in Sacramento later this month. Here is the language of the Code of Conduct I have submitted to the Board for consideration: PASS Code of Conduct The PASS Summit provides database professionals from a variety of backgrounds with an opportunity to connect, share and learn.  We value the strong sense of community that characterizes this event and we seek to foster an inclusive, professional atmosphere. We are dedicated to providing a harassment-free conference experience for everyone, regardless of gender, race, sexual orientation, disability, physical appearance, religion or any other protected classification.  Everyone at the Summit is expected to follow the Code of Conduct. This includes but is not limited to: PASS Staff, Exhibitors, Speakers, Attendees and anyone affiliated with the event. Participants are expected to follow the Code of Conduct at all Summit events, including PASS-sponsored social events. Participant behavior Harassment includes, but is not limited to, offensive verbal comments related to gender, race, sexual orientation, disability, physical appearance, religion, or any other protected classification.  Intimidation, threats, stalking, harassing photography or recording, sustained disruption of talks or other events, inappropriate physical contact and unwelcome attention will also be considered harassment. Similarly, sexual, racist, derogatory, threatening or other inappropriate language and imagery are not appropriate for any conference venue, including sessions.  Recourse If a participant engages in any conduct that is prohibited under this Code of Conduct, the conference organizers may take any action they deem appropriate, including warning the offender or expelling the offender from the conference. No refunds will be granted to attendees expelled from the Summit due to violations of the Code of Conduct. If you are being harassed, witness harassment, or have any other concerns, please contact a member of conference staff immediately. Conference staff can be identified by their “Headquarters/Staff” shirts and are trained to handle the situation appropriately. A Code of Conduct Committee (CCC) made up of the Executive Manager and three members of the Board of Directors designated by the President will be authorized to take action in response to an incident or behavior that violates the Code of Conduct.
