  • Cases of companies taking IP rights of your own personal projects developed outside company time

    Hi, I have heard of cases where a developer working for a company is also making his own personal projects in his own time, using his own equipment yet the company he works for tries to claim ownership for the project. I really find this annoying, and bang out of order. It should also be illegal. I am in this position (work for a company and working on my own systems - from small class libraries used to practise what I learn in my exam revision to a large commercial-scale system). While I don't know if the company will try to take ownership, all I know is they say they do not want a conflict of interest. Fair enough, my system is developed in my own time using my own equipment. They also say that work time should be for work only, which it is. Funny thing that as work is so boring, easy and slow that I have plenty of free time, which I wish I could spend on something productive - said system. The problem is, my company does not take hiring technical talent seriously. This is my first job, I am a junior coder (but my status/position doesn't really reflect what I can do), but I am the only developer. Likewise with the guy who controls Windows Server. As the contract does not say anything about taking ownership, I would assume they would. They would try to milk my success (I've made a good impression so I am sure they would). How can this be allowed? Are there any examples of this happening to any fellow Stacker here? It really makes my blood boil. What I find funny is that my company hardly has the expertise and resources to even be able to successfully run a project of my size. What I do at work is an ASP.NET application consisting of five pages, and even then there are flaws in the project. If I told them that they would also have to take responsibility for flaws in the project, then they would think twice! It's exactly because of this I save the best code for myself and at work I write rubbish code full of code smells. The company don't really care about error handling, as long as the business functionality works (ie a scheduled email sends, but there is no error handling). They'd think twice when they see the embarassment and business cost of a YSOD...

  • How do you use technology to memorize set of terms?

    Always there are few set of items needs to be memorized in short span of time. Here are my following cases. 1) My Job requires some set of items needs to be memorized. 2) I am a developer who has to learn 150+ tags within next 3 days. 3) Fix developer/support has to remember minimum of 125+ tags (set of possible values). 4) It is better if team's SQL developer knows all the table and columns in my database. 5) When guys join new department or job. Memorizing few related items will definitely gives some benefit. Most of the cases, I suggest people to understand the domain better and nothing wrong in using google (but remember correct search-word). But recently I came across a junior developer who took lot of effort in memorizing set of things (150+ table structures, fix protocol tags, almost 300+ configuration items from property file) and was very very successful in his job and was swift in responding for support queries. Needless to say he is smart worker too (not a dumb guy). When I try to recollect some of the successful employees I met, they were so good in remembering entire schema and they did in short span of time. But I don't argue that memorizing alone gives success, but it greatly helps when situation demands. Here my question is, I am not good at remembering things, but it shouldn't be lame excuse. Hence I am evaluating using technolgies better to memorize set of items. Not very much interested in memory techniques (mnemoninc, photography memory, etc..). Even I have recorded 100+ items and listen to that whenever I found free time, defintely there were some fruitful result. Now I need your suggestion about what are all the ways to exploit technology to memorize. There could be so many reason why guys remember a subject (passionate, essential, author, creator, responsbile). Not interested in dissecting why guys remeber. Rather much interested in using ways, and techniques (cheat sheet...) to remember a set of itmes. Note : I appreciate, encourage people who could rephrase my question better. Note : I have kept couple of cheat-sheet close to my monitor, honestly it did not help me :).

  • What are some things you'd like fresh college grads to know?

    So I proposed this to the Reddit community and I'd like to get SO's perspective on this. This is pretty much the copypasta of what I put there. I was thinking about this last night and thought it would be neat to compile a list. I'm still a pretty fresh college grad -- been in industry for 2 years -- but I think that I might have a few interesting things to lend. You don't know as much as you think you do. Somehow, college students think they know a lot more than they do (or maybe that was just me). Likewise, they think they can do more than they actually can. You should fairly assess your skills. QA people are not out to get you. Humans introduce bugs to code. It's not (nescessarily) a personal reflection on you and your skills if your code has a bug and it's caught by the QA/testing team. Listen to your senior (developers). They are not actually fuddy duddies who don't know about the new L337 hax in Ruby (okay, sometimes they are, but still...). They have a wealth of knowledge that you can learn from and it's in your best interest to do so. You will most likely not be doing what you want to for a while. This is mostly true in the corporate world -- startups are a different matter. Also, this is due to more than just the economy, man! Junior devs need to earn their keep, so to speak. Everyone wants to be lead dev on the next project and there are a lot of people in line ahead of you! For every elite developer there are 100 average developers. Joel Spolsky, I'm looking at you. Somehow this concept of ninja coders has really ingrained itself in our culture. While I encourage you to be the best you can be don't be disappointed if people aren't writing blog posts about you in the near future. Anyone else have anything they would see added to this list?

  • Which MS technologies would be suited for a data intensive application?

    I'm a junior VB.net developer with little application design knowledge. I've been reading a lot of material online regarding different design patterns, frameworks, and methodologies. It's become a bit confusing for me. Right now I'm trying to decide on what language would be best suited to convert an existing VB6 application (with SQL server backend.) I need to update the UI and add more user functionality and reporting capabilities. Initially I was thinking of using WPF and attempting the MVVM model for this big project. Reports would be generated from SSRS. A peer suggested using ASP.net and I don't have enough experience to determine what would be better. The senior programmers here are stuck on using VB6 and don't have any input on what to use. They are encouraging me to use the latest technologies. This application would be for ~20 users in a central location. Ideally I would stick to a Microsoft .net language. Current interface is similar to a datagrid table where the user would click in to see the detail of each record. They would need to have multiple records open at any given time. Typically just one user modifying a record. Yes, windows xp environment, potentially upgrading to Win7. Currently in IE.6 moving to IE7 or 8 within a couple of months. Do users need access from anywhere? No, just from their PC.

Indexed View always Use Index on Table A single table can have maximum 249 non clustered indexes and 1 clustered index. In SQL Server 2008, a single table can have maximum 999 non clustered indexes and 1 clustered index. It is widely believed that a table can have only 1 clustered index, and this belief is true. I have some questions for all of you. Let us assume that I am creating view from the table itself and then create a clustered index on it. In my view, I am selecting the complete table itself. 2011 Detecting Database Case Sensitive Property using fn_helpcollations() I received a question on how to determine the case sensitivity of the database. The quick answer to this is to identify the collation of the database and check the properties of the collation. I have previously written how one can identify database collation. Once you have figured out the collation of the database, you can put that in the WHERE condition of the following T-SQL and then check the case sensitivity from the description. Recover the Accidentally Renamed Table “I accidentally renamed table in my SSMS. I was scrolling very fast and I made mistakes. It was either because I double clicked or clicked on F2 (shortcut key for renaming). However, I have made the mistake and now I have no idea how to fix this. If you have renamed the table, I think you pretty much is out of luck. Here are few things which you can do which can give you an idea about what your table name can be if you are lucky.   • FOUR questions to ask if you are implementing DATABASE-AS-A-SERVICE

    During my ongoing tenure at Oracle, I have met all types of DBAs. Happy DBAs, unhappy DBAs, proud DBAs, risk-loving DBAs, cautious DBAs. These days, as Database-as-a-Service (DBaaS) becomes more mainstream, I find some complacent DBAs who are basking in their achievement of having implemented DBaaS. Some others, however, are not that happy. They grudgingly complain that they did not have much of a say in the implementation, they simply had to follow what their cloud architects (mostly infrastructure admins) offered them. In most cases it would be a database wrapped inside a VM that would be labeled as “Database as a Service”. In other cases, it would be existing brute-force automation simply exposed in a portal. As much as I think that there is more to DBaaS than those approaches and often get tempted to propose Enterprise Manager 12c, I try to be objective. Neither do I want to dampen the spirit of the happy ones, nor do I want to stoke the pain of the unhappy ones. As I mentioned in my previous post, I don’t deny vanilla automation could be useful. I like virtualization too for what it has helped us accomplish in terms of resource management, but we need to scrutinize its merit on a case-by-case basis and apply it meaningfully. For DBAs who either claim to have implemented DBaaS or are planning to do so, I simply want to provide four key questions to ponder about: 1. Does it make life easier for your end users? Database-as-a-Service can have several types of end users. Junior DBAs, QA Engineers, Developers- each having their own skillset. The objective of DBaaS is to make their life simple, so that they can focus on their core responsibilities without having to worry about additional stuff. For example, if you are a Developer using Oracle Application Express (APEX), you want to deal with schema, objects and PL/SQL code and not with datafiles or listener configuration. If you are a QA Engineer needing database copies for functional testing, you do not want to deal with underlying operating system patching and compliance issues. The question to ask, therefore, is, whether DBaaS makes life easier for those users. It is often convenient to give them VM shells to deal with a la Amazon EC2 IaaS, but is that what they really want? Is it a productive use of a developer's time if he needs to apply RPM errata to his Linux operating system. Asking him to keep the underlying operating system current is like making a guest responsible for a restaurant's decor. 2. Does it make life easier for your administrators? Cloud, in general, is supposed to free administrators from attending to mundane tasks like provisioning services for every single end user request. It is supposed to enable a readily consumable platform and enforce standardization in the process. For example, if a Service Catalog exposes DBaaS of specific database versions and configurations, it, by its very nature, enforces certain discipline and standardization within the IT environment. What if, instead of specific database configurations, cloud allowed each end user to create databases of their liking resulting in hundreds of version and patch levels and thousands of individual databases. Therefore the right question to ask is whether the unwanted consequence of DBaaS is OS and database sprawl. And if so, who is responsible for tracking them, backing them up, administering them? Studies have shown that these administrative overheads increase exponentially with new targets, and it could result in a management nightmare. That leads us to our next question. 3. Does it satisfy your Security Officers and Compliance Auditors? Compliance Auditors need to know who did what and when. They also want the cloud platform to be secure, so that end users have little freedom in tampering with it. Dealing with VM sprawl is not the easiest of challenges, let alone dealing with them as they keep getting reconfigured and moved around. This leads to the proverbial needle in the haystack problem, and all it needs is one needle to cause a serious compliance issue in the enterprise. Bottomline is, flexibility and agility should not come at the expense of compliance and it is very important to get the balance right. Can we have security and isolation without creating compliance challenges? Instead of a ‘one size fits all approach’ i.e. OS level isolation, can we think smartly about database isolation or schema based isolation? This is where the appropriate resource modeling needs to be applied. The usual systems management vendors out there with heterogeneous common-denominator approach have compromised on these semantics. If you follow Enterprise Manager’s DBaaS solution, you will see that we have considered different models, not precluding virtualization, for different customer use cases. The judgment to use virtual assemblies versus databases on physical RAC versus Schema-as-a-Service in a single database, should be governed by the need of the applications and not by putting compliance considerations in the backburner. 4. Does it satisfy your CIO? Finally, does it satisfy your higher ups? As the sponsor of cloud initiative, the CIO is expected to lead an IT transformation project, not merely a run-of-the-mill IT operations. Simply virtualizing server resources and delivering them through self-service is a good start, but hardly transformational. CIOs may appreciate the instant benefit from server consolidation, but studies have revealed that the ROI from consolidation would flatten out at 20-25%. The question would be: what next? As we go higher up in the stack, the need to virtualize, segregate and optimize shifts to those layers that are more palpable to the business users. As Sushil Kumar noted in his blog post, " the most important thing to note here is the enterprise private cloud is not just an IT project, rather it is a business initiative to create an IT setup that is more aligned with the needs of today's dynamic and highly competitive business environment." Business users could not care less about infrastructure consolidation or virtualization - they care about business agility and service level assurance. Last but not the least, lot of CIOs get miffed if we ask them to throw away their existing hardware investments for implementing DBaaS. In Oracle, we always emphasize on freedom of choosing a platform; hence Enterprise Manager’s DBaaS solution is platform neutral. It can work on any Operating System (that the agent is certified on) Oracle’s hardware as well as 3rd party hardware. As a parting note, I urge you to remember these 4 questions. Remember that your satisfaction as an implementer lies in the satisfaction of others.

  • CSC folder data access AND roaming profiles issues (Vista with Server 2003, then 2008)

    I'm a junior sysadmin for an IT contractor that helps small, local government agencies, like little towns and the like. One of our clients, a public library with ~ 50 staff users, was recently migrated from Server 2003 Standard to Server 2008 R2 Standard in a very short timeframe; our senior employee, the only network engineer, had suddenly put in his two weeks notice, so management pushed him to do this project before quitting. A bit hasty on management's part? Perhaps. Could we do anything about that? Nope. Do I have to fix this all by myself? Pretty much. The network is set up like this: a) 50ish staff workstations, all running Vista Business SP2. All staff use MS Outlook, which uses RPC-over-HTTPS ("Outlook Anywhere") for cached Exchange access to an offsite location. b) One new (virtualized) Server 2008 R2 Standard instance, running atop a Server 2008 R2 host via Hyper-V. The VM is the domain's DC, and also the site's one and only file server. Let's call that VM "NEWBOX". c) One old physical Server 2003 Standard server, running the same roles. Let's call it "OLDBOX". It's still on the network and accessible, but it's been demoted, and its shares have been disabled. No data has been deleted. c) Gigabit Ethernet everywhere. The organization's only has one domain, and it did not change during the migration. d) Most users were set up for a combo of redirected folders + offline files, but some older employees who had been with the organization a long time are still on roaming profiles. To sum up: the servers in question handle user accounts and files, nothing else (eg, no TS, no mail, no IIS, etc.) I have two major problems I'm hoping you can help me with: 1) Even though all domain users have had their redirected folders moved to the new server, and loggin in to their workstations and testing confirms that the Documents/Music/Whatever folders point to the new paths, it appears some users (not laptops or anything either!) had been working offline from OLDBOX for a long time, and nobody realized it. Here's the ugly implication: a bunch of their data now lives only in their CSC folders, because they can't access the share on OLDBOX and sync with it finally. How do I get this data out of those CSC folders, and onto NEWBOX? 2) What's the best way to migrate roaming profile users to non-roaming ones, without losing vital data like documents, any lingering PSTs, etc? Things I've thought about trying: For problem 1: a) Reenable the documents share on OLDBOX, force an Offline Files sync for ALL domain users, then copy OLDBOX's share's data to the equivalent share on NEWBOX. Reinitialize the Offline Files cache for every user. With this: How do I safely force a domain-wide Offline Files sync? Could I lose data by reenabling the share on OLDBOX and forcing the sync? Afterwards, how can I reinitialize the Offline Files cache for every user, without doing it manually, workstation by workstation? b) Determine which users have unsynced changes to OLDBOX (again, how?), search each user's CSC folder domain-wide via workstation admin shares, and grab the unsynched data. Reinitialize the Offline Files cache for every user. With this: How can I detect which users have unsynched changes with a script? How can I search each user's CSC folder, when the ownership and permissions set for CSC folders are so restrictive? Again, afterwards, how can I reinitialize the Offline Files cache for every user, without doing it manually, workstation by workstation? c) Manually visit each workstation, copy the contents of the CSC folder, and manually copy that data onto NEWBOX. Reinitialize the Offline Files cache for every user. With this: Again, how do I 'break into' the CSC folder and get to its data? As an experiment, I took one workstation's HD offsite, imaged it for safety, and then tried the following with one of our shop PCs, after attaching the drive: grant myself full control of the folder (failed), grant myself ownership of the folder (failed), run chkdsk on the whole drive to make sure nothing's messed up (all OK), try to take full control of the entire drive (failed), try to take ownership of the entire drive (failed) MS KB articles and Googling around suggests there's a utility called CSCCMD that's meant for this exact scenario...but it looks like it's available for XP, not Vista, no? Again, afterwards, how can I reinitialize the Offline Files cache for every user, without doing it manually, workstation by workstation? For problem 2: a) Figure out which users are on roaming profiles, and where their profiles 'live' on the server. Create new folders for them in the redirected folders repository, migrate existing data, and disable the roaming. With this: Finding out who's roaming isn't hard. But what's the best way to disable the roaming itself? In AD Users and Computers, or on each user's workstation? Doing it centrally on the server seems more efficient; that said, all of the KB research I've done turns up articles on how to go from local to roaming, not the other way around, so I don't have good documentation on this. In closing: we have good backups of NEWBOX and OLDBOX, but not of the workstations themselves, so anything drastic on the client side would need imaging and testing for safety.   • Is this question too hard for a seasoned C++ architect?

    Background Information We're looking to hire a seasoned C++ architect (10+years dev, of which at least 6years must be C++ ) for a high frequency trading platform. Job advert says STL, Boost proficiency is a must with preferences to modern uses of C++. The company I work for is a Fortune 500 IB (aka finance industry), it requires passes in all the standard SHL tests (numeric, vocab, spatial etc) before interviews can commence. Everyone on the team was given the task of coming up with one question to ask the candidates during a written/typed test, please note this is the second test provided to the candidates, the first being Advanced IKM C++ test, done in the offices supervised and without internet access. People passing that do the second test. After roughly 70 candidates, my question has been determined to be statistically the worst performing - aka least number of people attempted it, furthermore even less people were able to give meaningful answers. Please note, the second test is not timed, the candidate can literally take as long as they like (we've had one person take roughly 10.5hrs) My question to SO is this, after SHL and IKM adv c++ tests, backed up with at least 6+ years C++ development experience, is it still ok not to be able to even comment about let alone come up with some loose strategy for solving the following question. The Question There is a class C with methods foo, boo, boo_and_foo and foo_and_boo. Each method takes i,j,k and l clock cycles respectively, where i < j, k < i+j and l < i+j. class C { public: int foo() {...} int boo() {...} int boo_and_foo() {...} int foo_and_boo() {...} }; In code one might write: C c; . . int i = c.foo() + c.boo(); But it would be better to have: int i = c.foo_and_boo(); What changes or techniques could one make to the definition of C, that would allow similar syntax of the original usage, but instead have the compiler generate the latter. Note that foo and boo are not commutative. Possible Solution We were basically looking for an expression templates based approach, and were willing to give marks to anyone who had even hinted or used the phrase or related terminology. We got only two people that used the wording, but weren't able to properly describe how they accomplish the task in detail. We use such techniques all over the place, due to the use of various mathematical operators for matrix and vector based calculations, for example to decide when to use IPP or hand woven implementations at compile time for a particular architecture and many other things. The particular area of software development requires microsecond response times. I believe could/should be able to teach a junior such techniques, but given the assumed caliber of candidates I expected a little more. Is this really a difficult question? Should it be removed? Or are we just not seeing the right candidates?

  • What can I do to improve a project if there is a no-listening situation. Developers vs Management

    Hi all, I hope that I'm not the only one and I can get a answer from someone with more experience than me, so I can think cleaner and I don't get depressed with this developer's life. I'm working as developer for a small company three years now. In that three years I'm working in the same project and sincerely, I think this project could be used as a CASE STUDY because it has all the situations that cannot happen in a project and that makes a project fails. To begin with, and I believe you've already noticed, the project has 3 years already (develoment only) and is still unfinished, because in every meeting there is a "new priority" ,or a "new problem" to be solve or a "new feature" to be add. So, first problem is no target set. How can you know when something is finished if you don't know what you want? I understand Management, because they see an oportunity and try to get that, but I don't understand how can they not see (or hear us) that they'll lose all they already have and what they'll eventually get. Second, there is no team group. My team consists of three people, a Senior Developer, a DBA and, finally, I for all the work (support, testing, new features, bug fixing, meeting, projet management of clients, etc) aka Junior Developer. The first (senior developer), does not perform any tests on his changes, so, most of the time, his changes give us problems (us = me, since I'm the one who will fix it). The second (DBA) is an uncompromising person and you can not talk to him, believe me, I tried! In his view, everything he does is fantastic... even if it is the most complicated to make it... And he does everything he wants, even if we need that only for 5 months later and would help some extra-hand to do the things we have to do for now. As you can see, there is very hard to work with no help... Third, there is no testings. Every... I repeat, Every release of the project, the customers wants to kill us, because there is a lot of bugs. Management? They say that they want tests before the release. Us? We say the same. Time? No time. Management? There is always some time to open the application and click in some buttons. Us? Try to explain that it is not so simple. Management doesn't care... end of story. Actually, must of the bugs could be avoid with a rigorous work... Some people just want to do the show to the Management. "Did you ask for this? Cool, it's done. Bugs? The Do-all-the-work guy will solve." Unfortunally for me, sometimes the Do-all-the-work also has to finish it. To complete, in the Management view, "the problem is the lack of an individual project management", because we cannot do all the stuff they ask, even if there is no PM for the project itself. And ask us to work overtime without any reward... I do say all this stuff to the management and others members, but by telling this, the I'm the bad guy, the guy who is complain when everything is going well... but we need to work overtime... sigh What can I do to make it works?   • Ada and 'The Book'

    The long friendship between Charles Babbage and Ada Lovelace created one of the most exciting and mysterious of collaborations ever to have resulted in a technological breakthrough. The fireworks that created by the collision of two prodigious mathematical and creative talents resulted in an invention, the Analytical Engine, which went on to change society fundamentally. However, beyond that, we just don't know what the bulk of their collaborative work was about:;  it was done in strictest secrecy. Even the known outcome of their friendship, the first programmable computer, was shrouded in mystery. At the time, nobody, except close friends and family, had any idea of Ada Byron's contribution to the invention of the ‘Engine’, and how to program it. Her great insight was published in August 1843, under the initials AAL, standing for Ada Augusta Lovelace, her title then being the Countess of Lovelace. It was contained in a lengthy ‘note’ to her translation of a publication that remains the best description of Babbage's amazing Analytical Engine. The secret identity of the person behind those enigmatic initials was finally revealed by Prince de Polignac who, seventy years later, wrote to Ada's daughter to seek confirmation that her mother had, indeed, been the author of the brilliant sentences that described so accurately how Babbage's mechanical computer could be programmed with punch-cards. L.F. Menabrea's paper on the Analytical Engine first appeared in the 'Bibliotheque Universelle de Geneve' in October 1842, and Ada translated it anonymously for Taylor's 'Scientific Memoirs'. Charles Babbage was surprised that she had not written an original paper as she already knew a surprising amount about the way the machine worked. He persuaded her to at least write some explanatory notes. These notes ended up extending to four times the length of the original article and represented the first published account of how a machine could be programmed to perform any calculation. Her example of programming the Bernoulli sequence would have worked on the Analytical engine had the device’s construction been completed, and gave Ada an unassailable claim to have invented the art of programming. What was the reason for Ada's secrecy? She was the only legitimate child of Lord Byron, who was probably the best known celebrity of the age, so she was already famous. She was a senior aristocrat, with titles, a fortune in money and vast estates in the Midlands. She had political influence, and was the cousin of Lord Melbourne, who was the Prime Minister at that time. She was friendly with the young Queen Victoria. Her mathematical activities were a pastime, and not one that would be considered by others to be in keeping with her roles and responsibilities. You wouldn't dare to dream up a fictional heroine like Ada. She was dazzlingly beautiful and talented. She could speak several languages fluently, and play some musical instruments with professional skill. Contemporary accounts refer to her being 'accomplished in science, art and literature'. On top of that, she was a brilliant mathematician, a talent inherited from her mother, Annabella Milbanke. In her mother's circle of literary and scientific friends was Charles Babbage, and Ada's friendship with him dates from her teenage zest for Mathematics. She was one of the first people he'd ever met who understood what he had attempted to achieve with the 'Difference Engine', and with whom he could converse as intellectual equals. He arranged for her to have an education from the most talented academics in the country. Ada melted the heart of the cantankerous genius to the point that he became a faithful and loyal father-figure to her. She was one of the very few who could grasp the principles of the later, and very different, ‘Analytical Engine’ which was designed from the start to tackle a variety of tasks. Sadly, Ada Byron's life ended less than a decade after completing the work that assured her long-term fame, in November 1852. She was dying of cancer, her gambling habits had caused her to run up huge debts, she'd had more than one affairs, and she was being blackmailed. Her brilliant but unempathic mother was nursing her in her final illness, destroying her personal letters and records, and repaying her debts. Her husband was distraught but helpless. Charles Babbage, however, maintained his steadfast paternalistic friendship to the end. She appointed her loyal friend to be her executor. For years, she and Babbage had been working together on a secret project, known only as 'The Book'. We have a clue to what it was in a letter written by her nine years earlier, on 11th August 1843. It was a joint project by herself and Lord Lovelace, her husband, and was intended to involve Babbage's 'undivided energies'. It involved 'consulting your Engine' (it required Babbage’s computer). The letter gives no hint about the project except for the high-minded nature of its purpose, and its highly mathematical nature.  From then on, the surviving correspondence between the two gives only veiled references to 'The Book'. There isn't much, since Babbage later destroyed any letters that could have damaged her reputation within the Establishment. 'I cannot spare the book today, which I am very sorry for. At the moment I want it for constant reference, but I think you can have it tomorrow' (Oct 1844)  And 'I will send you the book directly, and you can say, when you receive it, how long you will want to keep it'. (Nov 1844)  The two of them were obviously intent on the work: She writes, four years later, 'I have an engagement for Wednesday which will prevent me from attending to your wishes about the book' (Dec 1848). This was something that they both needed to work on, but could not do in parallel: 'I will send the book on Tuesday, and it can be left with you till Friday' (11 Feb 1849). After six years work, it had been so well-handled that it was beginning to fall apart: 'Don't forget the new cover you promised for the book. The poor book is very shabby and wants one' (20 Sept 1849). So what was going on? The word 'book' was not a code-word: it was a real book, probably a 'printer's blank', plain paper, but properly bound so printers and publishers could show off how the published work might look. The hints from the correspondence are of advanced mathematics. It is obvious that the book was travelling between them, back and forth, each one working on it for less than a week before passing it back. Ada and her husband were certainly involved in gambling large sums of money on the horses, and so most biographers have concluded that the three of them were trying to calculate the mathematical odds on the horses. This theory has three large problems. Firstly, Ada's original letter proposing the project refers to its high-minded nature. Babbage was temperamentally opposed to gambling and would scarcely have given so much time to the project, even though he was devoted to Ada. Secondly, Babbage would have very soon have realized the hopelessness of trying to beat the bookies. This sort of betting never attracts his type of intellectual background. The third problem is that any work on calculating the odds on horses would not need a well-thumbed book to pass back and forth between them; they would have not had to work in series. The original project was instigated by Ada, along with her husband, William King-Noel, 1st Earl of Lovelace. Charles Babbage was invited to join the project after the couple had come up with the idea. What could William have contributed? One might assume that William was a Bertie Wooster character, addicted only to the joys of the turf, but this was far from the truth. He was a scientist, a Cambridge graduate who was later elected to be a Fellow of the Royal Society. After Eton, he went to Trinity College, Cambridge. On graduation, he entered the diplomatic service and acted as secretary under Lord Nugent, who was Lord Commissioner of the Ionian Islands. William was very friendly with Babbage too, able to discuss scientific matters on equal terms. He was a capable engineer who invented a process for bending large timbers by the application of steam heat. He delivered a paper to the Institution of Civil Engineers in 1849, and received praise from the great engineer, Isambard Kingdom Brunel. As well as being Lord Lieutenant of the County of Surrey for most of Victoria's reign, he had time for a string of scientific and engineering achievements. Whatever the project was, it is unlikely that William was a junior partner. After Ada's death, the project disappeared. Then, two years later, Babbage, through one of his occasional outbursts of temper, demonstrated that he was able to decrypt one of the most powerful of secret codes, Vigenère's autokey cipher.  All contemporary diplomatic and military messages used a variant of this cipher. Babbage had made three important discoveries, namely, the mathematical law of this cipher, the principle of the key periodicity, and the technique of the symmetry of position. The technique is now known as the Kasiski examination, also called the Kasiski test, but Babbage got there first. At one time, he listed amongst his future projects, the writing of a book 'The Philosophy of Decyphering', but it never came to anything. This discovery was going to change the course of history, since it was used to decipher the Russians’ military dispatches in the Crimean war. Babbage himself played a role during the Crimean War as a cryptographical adviser to his friend, Rear-Admiral Sir Francis Beaufort of the Admiralty. This is as much as we can be certain about in trying to make sense of the bulk of the time that Charles Babbage and Ada Lovelace worked together. Nine years of intensive work, involving the 'Engine' and a great deal of mathematics and research seems to have been lost: or has it? I've argued in the past http://www.simple-talk.com/community/blogs/philfactor/archive/2008/06/13/59614.aspx that the cracking of the Vigenère autokey cipher, was a fundamental motive behind the British Government's support and funding of the 'Difference Engine'. The Duke of Wellington, whose understanding of the military significance of being able to read enemy dispatches, was the most steadfast advocate of the project. If the three friends were actually doing the work of cracking codes by mathematical techniques that used the techniques of key periodicity, and symmetry of position (the use of a book being passed quickly to and fro is very suggestive), intending to then use the 'Engine' to do the routine cracking of each dispatch, then this is a rather different story. The project was Ada and William's idea. (William had served in the diplomatic service and would be familiar with the use of codes). This makes Ada Lovelace the initiator of a project which, by giving both Britain, and probably the USA, a diplomatic and military advantage in the second part of the Nineteenth century, changed world history. Ada would never have wanted any credit for cracking the cipher, and developing the method that rendered all contemporary military and diplomatic ciphering techniques nugatory; quite the reverse. And it is clear from the gaps in the record of the letters between the collaborators that the evidence was destroyed, probably on her request by her irascible but intensely honorable executor, Charles Babbage. Charles Babbage toyed with the idea of going public, but the Crimean war put an end to that. The British Government had a valuable secret, and intended to keep it that way. Ada and Charles had quite often discussed possible moneymaking projects that would fund the development of the Analytic Engine, the first programmable computer, but their secret work was never in the running as a potential cash cow. I suspect that the British Government was, even then, working on the concealment of a discovery whose value to the nation depended on it remaining so. The success of code-breaking in the Crimean war, and the American Civil war, led to the British and Americans  subsequently giving much more weight and funding to the science of decryption. Paradoxically, this makes Ada's contribution even closer to the creation of Colossus, the first digital computer, at Bletchley Park, specifically to crack the Nazi’s secret codes.

  • Software Engineering Practices &ndash; Different Projects should have different maturity levels

    I’ve had a lot of discussions at the office lately about the drastically different sets of software engineering practices used on our various projects, if what we are doing is appropriate, and what factors should you be considering when determining what practices are most appropriate in a given context. I wanted to write up my thoughts in a little more detail on this subject, so here we go: If you compare any two software projects (specifically comparing their codebases) you’ll often see very different levels of maturity in the software engineering practices employed. By software engineering practices, I’m specifically referring to the quality of the code and the amount of technical debt present in the project. Things such as Test Driven Development, Domain Driven Design, Behavior Driven Development, proper adherence to the SOLID principles, etc. are all practices that you would expect at the mature end of the spectrum. At the other end of the spectrum would be the quick-and-dirty solutions that are done using something like an Access Database, Excel Spreadsheet, or maybe some quick “drag-and-drop coding”. For this blog post I’m going to refer to this as the Software Engineering Maturity Spectrum (SEMS). I believe there is a time and a place for projects at every part of that SEMS. The risks and costs associated with under-engineering solutions have been written about a million times over so I won’t bother going into them again here, but there are also (unnecessary) costs with over-engineering a solution. Sometimes putting multiple layers, and IoC containers, and abstracting out the persistence, etc is complete overkill if a one-time use Access database could solve the problem perfectly well. A lot of software developers I talk to seem to automatically jump to the very right-hand side of this SEMS in everything they do. A common rationalization I hear is that it may seem like a small trivial application today, but these things always grow and stick around for many years, then you’re stuck maintaining a big ball of mud. I think this is a cop-out. Sure you can’t always anticipate how an application will be used or grow over its lifetime (can you ever??), but that doesn’t mean you can’t manage it and evolve the underlying software architecture as necessary (even if that means having to toss the code out and re-write it at some point…maybe even multiple times). My thoughts are that we should be making a conscious decision around the start of each project approximately where on the SEMS we want the project to exist. I believe this decision should be based on 3 factors: 1. Importance - How important to the business is this application? What is the impact if the application were to suddenly stop working? 2. Complexity - How complex is the application functionality? 3. Life-Expectancy - How long is this application expected to be in use? Is this a one-time use application, does it fill a short-term need, or is it more strategic and is expected to be in-use for many years to come? Of course this isn’t an exact science. You can’t say that Project X should be at the 73% mark on the SEMS and expect that to be helpful. My point is not that you need to precisely figure out what point on the SEMS the project should be at then translate that into some prescriptive set of practices and techniques you should be using. Rather my point is that we need to be aware that there is a spectrum, and that not everything is going to be (or should be) at the edges of that spectrum, indeed a large number of projects should probably fall somewhere within the middle; and different projects should adopt a different level of software engineering practices and maturity levels based on the needs of that project. To give an example of this way of thinking from my day job: Every couple of years my company plans and hosts a large event where ~400 of our customers all fly in to one location for a multi-day event with various activities. We have some staff whose job it is to organize the logistics of this event, which includes tracking which flights everybody is booked on, arranging for transportation to/from airports, arranging for hotel rooms, name tags, etc The last time we arranged this event all these various pieces of data were tracked in separate spreadsheets and reconciliation and cross-referencing of all the data was literally done by hand using printed copies of the spreadsheets and several people sitting around a table going down each list row by row. Obviously there is some room for improvement in how we are using software to manage the event’s logistics. The next time this event occurs we plan to provide the event planning staff with a more intelligent tool (either an Excel spreadsheet or probably an Access database) that can track all the information in one location and make sure that the various pieces of data are properly linked together (so for example if a person cancels you only need to delete them from one place, and not a dozen separate lists). This solution would fall at or near the very left end of the SEMS meaning that we will just quickly create something with very little attention paid to using mature software engineering practices. If we examine this project against the 3 criteria I listed above for determining it’s place within the SEMS we can see why: Importance – If this application were to stop working the business doesn’t grind to a halt, revenue doesn’t stop, and in fact our customers wouldn’t even notice since it isn’t a customer facing application. The impact would simply be more work for our event planning staff as they revert back to the previous way of doing things (assuming we don’t have any data loss). Complexity – The use cases for this project are pretty straightforward. It simply needs to manage several lists of data, and link them together appropriately. Precisely the task that access (and/or Excel) can do with minimal custom development required. Life-Expectancy – For this specific project we’re only planning to create something to be used for the one event (we only hold these events every 2 years). If it works well this may change (see below). Let’s assume we hack something out quickly and it works great when we plan the next event. We may decide that we want to make some tweaks to the tool and adopt it for planning all future events of this nature. In that case we should examine where the current application is on the SEMS, and make a conscious decision whether something needs to be done to move it further to the right based on the new objectives and goals for this application. This may mean scrapping the access database and re-writing it as an actual web or windows application. In this case, the life-expectancy changed, but let’s assume the importance and complexity didn’t change all that much. We can still probably get away with not adopting a lot of the so-called “best practices”. For example, we can probably still use some of the RAD tooling available and might have an Autonomous View style design that connects directly to the database and binds to typed datasets (we might even choose to simply leave it as an access database and continue using it; this is a decision that needs to be made on a case-by-case basis). At Anvil Digital we have aspirations to become a primarily product-based company. So let’s say we use this tool to plan a handful of events internally, and everybody loves it. Maybe a couple years down the road we decide we want to package the tool up and sell it as a product to some of our customers. In this case the project objectives/goals change quite drastically. Now the tool becomes a source of revenue, and the impact of it suddenly stopping working is significantly less acceptable. Also as we hold focus groups, and gather feedback from customers and potential customers there’s a pretty good chance the feature-set and complexity will have to grow considerably from when we were using it only internally for planning a small handful of events for one company. In this fictional scenario I would expect the target on the SEMS to jump to the far right. Depending on how we implemented the previous release we may be able to refactor and evolve the existing codebase to introduce a more layered architecture, a robust set of automated tests, introduce a proper ORM and IoC container, etc. More likely in this example the jump along the SEMS would be so large we’d probably end up scrapping the current code and re-writing. Although, if it was a slow phased roll-out to only a handful of customers, where we collected feedback, made some tweaks, and then rolled out to a couple more customers, we may be able to slowly refactor and evolve the code over time rather than tossing it out and starting from scratch. The key point I’m trying to get across is not that you should be throwing out your code and starting from scratch all the time. But rather that you should be aware of when and how the context and objectives around a project changes and periodically re-assess where the project currently falls on the SEMS and whether that needs to be adjusted based on changing needs. Note: There is also the idea of “spectrum decay”. Since our industry is rapidly evolving, what we currently accept as mature software engineering practices (the right end of the SEMS) probably won’t be the same 3 years from now. If you have a project that you were to assess at somewhere around the 80% mark on the SEMS today, but don’t touch the code for 3 years and come back and re-assess its position, it will almost certainly have changed since the right end of the SEMS will have moved farther out (maybe the project is now only around 60% due to decay). Developer Skills Another important aspect to this whole discussion is around the skill sets of your architects and lead developers. When talking about the progression of a developers skills from junior->intermediate->senior->… they generally start by only being able to write code that belongs on the left side of the SEMS and as they gain more knowledge and skill they become capable of working at a higher and higher level along the SEMS. We all realize that the learning never stops, but eventually you’ll get to the point where you can comfortably develop at the right-end of the SEMS (the exact practices and techniques that translates to is constantly changing, but that’s not the point here). A critical skill that I’d love to see more evidence of in our industry is the most senior guys not only being able to work at the right-end of the SEMS, but more importantly be able to consciously work at any point along the SEMS as project needs dictate. An even more valuable skill would be if you could make the conscious decision to move a projects code further right on the SEMS (based on changing needs) and do so in an incremental manner without having to start from scratch. An exercise that I’m planning to go through with all of our projects here at Anvil in the near future is to map out where I believe each project currently falls within this SEMS, where I believe the project *should* be on the SEMS based on the business needs, and for those that don’t match up (i.e. most of them) come up with a plan to improve the situation.

  • Oracle on Oracle: Is that all?

In response, I received a comment from reader Jaime Cardoso ([email protected]) who posted: “- You could have talked about how by deploying Oracle's Open standards base technology you were able to integrate any new system in your infrastructure in days. - You could have talked about how by deploying federation you were enabling the business side to keep all their options open in terms of companies to buy and sell while maintaining perfect employee and customer's single view. - You could have talked about how you are now able to cut response times to your audit and security teams into 1/10th of your former times Instead you spent 6 minutes talking about single sign on and self provisioning? If I didn't knew your IDM offer so well I would now be wondering what its differences from Microsoft's offer was. Sorry for not giving a positive comment here but, please your IDM suite is very good and, you simply aren't promoting it well enough” So I decided to send Jaime a note asking him about his experience, and to get his perspective on what makes the Oracle products great. What I found out is that Jaime is a very experienced IDM Architect with several major projects under his belt. Darin Pendergraft: Can you tell me a bit about your experience? How long have you worked in IT, and what is your IDM experience? Jaime Cardoso: I started working in "serious" IT in 1998 when I became Netscape's technical specialist in Portugal. Netscape Portugal didn't exist so, I was working for their VAR here. Most of my work at the time was with Netscape's mail server and LDAP server. Since that time I've been bouncing between the system's side like Sun resellers, Solaris stuff and even worked with Sun's Engineering in the making of an Hierarchical Storage Product (Sun CIS if you know it) and the application's side, mostly in LDAP and IDM. Over the years I've been doing support, service delivery and pre-sales / architecture design of IDM solutions in most big customers in Portugal, to name a few projects: - The first European deployment of Sun Access Manager (SAPO – Portugal Telecom) - The identity repository of 5/5 of the Biggest Portuguese banks - The Portuguese government federation of services project DP: OK, in your blog response, you mentioned 3 topics: 1. Using Oracle's standards based architecture; (you) were able to integrate any new system in days: can you give an example? What systems, how long did it take, number of apps/users/accounts/roles etc. JC: It's relatively easy to design a user management strategy for a static environment, or if you simply assume that you're an <insert vendor here> shop and all your systems will bow to that vendor's will. We've all seen that path, the use of proprietary technologies in interoperability solutions but, then reality kicks in. As an ISP I recall that I made the technical decision to use Active Directory as a central authentication system for the entire IT infrastructure. Clients, systems, apps, everything was there. As a good part of the systems and apps were running on UNIX, then a connector became needed in order to have UNIX boxes to authenticate against AD. And, that strategy worked but, each new machine required the component to be installed, monitoring had to be made for that component and each new app had to be independently certified. A self care user portal was an ongoing project, AD access assumes the client is inside the domain, something the ISP's customers (and UNIX boxes) weren't nor had any intention of ever being. When the Windows 2008 rollout was done, Microsoft changed the Active Directory interface. The Windows administrators didn't have enough know-how about directories and the way systems outside the MS world behaved so, on the go live, things weren't properly tested and a general outage followed. Several hours and 1 roll back later, everything was back working. But, the ISP still had to change all of its applications to work with the new access methods and reset the effort spent on the self service user portal. To keep with the same strategy, they would also have to trust Microsoft not to change interfaces again. Simply by putting up an Oracle LDAP server in the middle and replicating the user info from the AD into LDAP, most of the problems went away. Even systems for which no AD connector existed had PAM in them so, integration was made at the OS level, fully supported by the OS supplier. Sun Identity Manager already had a self care portal, combined with a user workflow so, all the clearances had to be given before the account was created or updated. Adding a new system as a client for these authentication services was simply a new checkbox in the OS installer and, even True64 systems were, for the first time integrated also with a 5 minute work of a junior system admin. True, all the windows clients and MS apps still went to the AD for their authentication needs so, from the start everybody knew that they weren't 100% free of migration pains but, now they had a single point of problems to look at. If you're looking for numbers: - 500K directory entries (users) - 2-300 systems After the initial setup, I personally integrated about 20 systems / apps against LDAP in 1 day while being watched by the different IT teams. The internal IT staff did the rest. DP: 2. Using Federation allows the business to keep options open for buying and selling companies, and yet maintain a single view for both employee and customer. What do you mean by this? Can you give an example? JC: The market is dynamic. The company that's being bought today tomorrow will be sold again. Companies that spread on different markets may see the regulator forcing a sale of part of a company due to monopoly reasons and companies that are in multiple countries have to comply with different legislations. Our job, as IT architects, while addressing the customers and employees authentication services, is quite hard and, quite contrary. On one hand, we need to give access to all of our employees to the relevant systems, apps and resources and, we already have marketing talking with us trying to find out who's a customer of the bough company but not from ours to address. On the other hand, we have to do that and keep in mind we may have to break up all that effort and that different countries legislation may became a problem with a full integration plan. That's a job for user Federation. you don't want to be the one who's telling your President that he will sell that business unit without it's customer's database (making the deal worth a lot less) or that the buyer will take with him a copy of your entire customer's database. Federation enables you to start controlling permissions to users outside of your traditional authentication realm. So what if the people of that company you just bought are keeping their old logins? Do you want, because of that, to have a dedicated system for their expenses reports? And do you want to keep their sales (and pre-sales) people out of the loop in terms of your group's path? Control the information flow, establish a Federation trust circle and give access to your apps to users that haven't (yet?) been brought into your internal login systems. You can still see your users in a unified view, you obviously control if a user has access to any particular application, either that user is in your local database or stored in a directory on the other side of the world. DP: 3. Cut response times of audit and security teams to 1/10. Is this a real number? Can you give an example? JC: No, I don't have any backing for this number. One of the companies I did system Administration for has a SOX compliance policy in place (I remind you that I live in Portugal so, this definition of SOX may be somewhat different from what you're used to) and, every time the audit team says they'll do another audit, we have to negotiate with them the size of the sample and we spend about 15 man/days gathering all the required info they ask. I did some work with Sun's Identity auditor and, from what I've been seeing, Oracle's product is even better and, I've seen that most of the information they ask would have been provided in a few hours with the help of this tool. I do stand by what I said here but, to be honest, someone from Identity Auditor team would do a much better job than me explaining this time savings. Jaime is right: the Oracle IDM products have a lot of business value, and Oracle IT is using them for a lot more than I was able to cover in the short podcast that I posted.   • The Java Specialist: An Interview with Java Champion Heinz Kabutz

    Dr. Heinz Kabutz is well known for his Java Specialists’ Newsletter, initiated in November 2000, where he displays his acute grasp of the intricacies of the Java platform for an estimated 70,000 readers; for his work as a consultant; and for his workshops and trainings at his home on the Island of Crete where he has lived since 2006 -- where he is known to curl up on the beach with his laptop to hack away, in between dips in the Mediterranean. Kabutz was born of German parents and raised in Cape Town, South Africa, where he developed a love of programming in junior high school through his explorations on a ZX Spectrum computer. He received a B.S. from the University of Cape Town, and at 25, a Ph.D., both in computer science. He will be leading a two-hour hands-on lab session, HOL6500 – “Finding and Solving Java Deadlocks,” at this year’s JavaOne that will explore what causes deadlocks and how to solve them. This is the first time that a non-Oracle team is doing a HOL at JavaOne under Oracle's stewardship and we are all a bit nervous about how it will turn out. The apostrophe in the name is significant.  It is a newsletter for Java specialists. When I started it twelve years ago, I was trying to find non-obvious things in Java to write about. Things that would be interesting to an advanced audience.As an April Fool's joke, I told my readers in Issue 44 that subscribing would remain free, but that they would have to pay US$5 to US$7 depending on their geographical location. I received quite a few angry emails from that one. I would have not earned that much from unsubscriptions. Most readers stay for a very long time.After Oracle bought Sun, the Java community held its breath for about two years whilst Oracle was figuring out what to do with Java. For a while, we were quite concerned that there was not much progress shown by Oracle. My newsletter still continued, but it was quite difficult finding new things to write about. We have probably about 70,000 readers, which is quite a small number for a Java publication. However, our readers are the top in the Java industry. So I don't mind having "only" 70000 readers, as long as they are the top 0.7%.Java concurrency is a very important topic that programmers think they should know about, but often neglect to fully understand. I continued writing about that and made some interesting discoveries. For example, in Issue 165, I showed how we can get thread starvation with the ReadWriteLock. This was a bug in Java 5, which was corrected in Java 6, but perhaps a bit too much. Whereas we could get starvation of writers in Java 5, in Java 6 we could now get starvation of readers. All of these interesting findings make their way into my courseware to help companies avoid these pitfalls.Another interesting discovery was how polymorphism works in the Server HotSpot compiler in Issue 157 and Issue 158. HotSpot can inline methods from interfaces that have only one implementation class in the JVM. I'm looking forward to finding all the interesting bugs that we will now get due to lambdas obscuring what is really going on underneath, just like we had with generics.I am quite impressed with what the team at Oracle did with OpenJDK's performance. A lot of the benchmarks now run faster.Hopefully Java 8 will come with JSR 310, the Date and Time API. It still boggles my mind that such an important API has been left out in the cold for so long.What I am not looking forward to is losing perm space.     So my program works like this: using winforms, user enters ID number, using an array, based on the right id number, that student information and class schedule outputs in a message box! Enjoy the read! Rufus Inc Project Kick Off Your name is Bob. The date is January 3, 2001, and your head still aches from the recent millennial revelry. You are sitting in a conference room with several managers and a group of your peers. You are a project team leader. Your boss is there, and he has brought along all of his team leaders. His boss called the meeting. "We have a new project to develop," says your boss's boss. Call him BB. The points in his hair are so long that they scrape the ceiling. Your boss's points are just starting to grow, but he eagerly awaits the day when he can leave Brylcream stains on the acoustic tiles. BB describes the essence of the new market they have identified and the product they want to develop to exploit this market. "We must have this new project up and working by fourth quarter October 1," BB demands. "Nothing is of higher priority, so we are cancelling your current project." The reaction in the room is stunned silence. Months of work are simply going to be thrown away. Slowly, a murmur of objection begins to circulate around the conference table.   His points give off an evil green glow as BB meets the eyes of everyone in the room. One by one, that insidious stare reduces each attendee to quivering lumps of protoplasm. It is clear that he will brook no discussion on this matter. Once silence has been restored, BB says, "We need to begin immediately. How long will it take you to do the analysis?" You raise your hand. Your boss tries to stop you, but his spitwad misses you and you are unaware of his efforts.   "Sir, we can't tell you how long the analysis will take until we have some requirements." "The requirements document won't be ready for 3 or 4 weeks," BB says, his points vibrating with frustration. "So, pretend that you have the requirements in front of you now. How long will you require for analysis?" No one breathes. Everyone looks around to see whether anyone has some idea. "If analysis goes beyond April 1, we have a problem. Can you finish the analysis by then?" Your boss visibly gathers his courage: "We'll find a way, sir!" His points grow 3 mm, and your headache increases by two Tylenol. "Good." BB smiles. "Now, how long will it take to do the design?" "Sir," you say. Your boss visibly pales. He is clearly worried that his 3 mms are at risk. "Without an analysis, it will not be possible to tell you how long design will take." BB's expression shifts beyond austere.   "PRETEND you have the analysis already!" he says, while fixing you with his vacant, beady little eyes. "How long will it take you to do the design?" Two Tylenol are not going to cut it. Your boss, in a desperate attempt to save his new growth, babbles: "Well, sir, with only six months left to complete the project, design had better take no longer than 3 months."   "I'm glad you agree, Smithers!" BB says, beaming. Your boss relaxes. He knows his points are secure. After a while, he starts lightly humming the Brylcream jingle. BB continues, "So, analysis will be complete by April 1, design will be complete by July 1, and that gives you 3 months to implement the project. This meeting is an example of how well our new consensus and empowerment policies are working. Now, get out there and start working. I'll expect to see TQM plans and QIT assignments on my desk by next week. Oh, and don't forget that your crossfunctional team meetings and reports will be needed for next month's quality audit." "Forget the Tylenol," you think to yourself as you return to your cubicle. "I need bourbon."   Visibly excited, your boss comes over to you and says, "Gosh, what a great meeting. I think we're really going to do some world shaking with this project." You nod in agreement, too disgusted to do anything else. "Oh," your boss continues, "I almost forgot." He hands you a 30-page document. "Remember that the SEI is coming to do an evaluation next week. This is the evaluation guide. You need to read through it, memorize it, and then shred it. It tells you how to answer any questions that the SEI auditors ask you. It also tells you what parts of the building you are allowed to take them to and what parts to avoid. We are determined to be a CMM level 3 organization by June!"   You and your peers start working on the analysis of the new project. This is difficult because you have no requirements. But from the 10-minute introduction given by BB on that fateful morning, you have some idea of what the product is supposed to do.   Corporate process demands that you begin by creating a use case document. You and your team begin enumerating use cases and drawing oval and stick diagrams. Philosophical debates break out among the team members. There is disagreement as to whether certain use cases should be connected with <<extends>> or <<includes>> relationships. Competing models are created, but nobody knows how to evaluate them. The debate continues, effectively paralyzing progress.   After a week, somebody finds the iceberg.com Web site, which recommends disposing entirely of <<extends>> and <<includes>> and replacing them with <<precedes>> and <<uses>>. The documents on this Web site, authored by Don Sengroiux, describes a method known as stalwart-analysis, which claims to be a step-by-step method for translating use cases into design diagrams. More competing use case models are created using this new scheme, but again, people can't agree on how to evaluate them. The thrashing continues. More and more, the use case meetings are driven by emotion rather than by reason. If it weren't for the fact that you don't have requirements, you'd be pretty upset by the lack of progress you are making. The requirements document arrives on February 15. And then again on February 20, 25, and every week thereafter. Each new version contradicts the previous one. Clearly, the marketing folks who are writing the requirements, empowered though they might be, are not finding consensus.   At the same time, several new competing use case templates have been proposed by the various team members. Each template presents its own particularly creative way of delaying progress. The debates rage on. On March 1, Prudence Putrigence, the process proctor, succeeds in integrating all the competing use case forms and templates into a single, all-encompassing form. Just the blank form is 15 pages long. She has managed to include every field that appeared on all the competing templates. She also presents a 159- page document describing how to fill out the use case form. All current use cases must be rewritten according to the new standard.   You marvel to yourself that it now requires 15 pages of fill-in-the-blank and essay questions to answer the question: What should the system do when the user presses Return? The corporate process (authored by L. E. Ott, famed author of "Holistic Analysis: A Progressive Dialectic for Software Engineers") insists that you discover all primary use cases, 87 percent of all secondary use cases, and 36.274 percent of all tertiary use cases before you can complete analysis and enter the design phase. You have no idea what a tertiary use case is. So in an attempt to meet this requirement, you try to get your use case document reviewed by the marketing department, which you hope will know what a tertiary use case is.   Unfortunately, the marketing folks are too busy with sales support to talk to you. Indeed, since the project started, you have not been able to get a single meeting with marketing, which has provided a never-ending stream of changing and contradictory requirements documents.   While one team has been spinning endlessly on the use case document, another team has been working out the domain model. Endless variations of UML documents are pouring out of this team. Every week, the model is reworked.   The team members can't decide whether to use <<interfaces>> or <<types>> in the model. A huge disagreement has been raging on the proper syntax and application of OCL. Others on the team just got back from a 5-day class on catabolism, and have been producing incredibly detailed and arcane diagrams that nobody else can fathom.   On March 27, with one week to go before analysis is to be complete, you have produced a sea of documents and diagrams but are no closer to a cogent analysis of the problem than you were on January 3. **** And then, a miracle happens.   **** On Saturday, April 1, you check your e-mail from home. You see a memo from your boss to BB. It states unequivocally that you are done with the analysis! You phone your boss and complain. "How could you have told BB that we were done with the analysis?" "Have you looked at a calendar lately?" he responds. "It's April 1!" The irony of that date does not escape you. "But we have so much more to think about. So much more to analyze! We haven't even decided whether to use <<extends>> or <<precedes>>!" "Where is your evidence that you are not done?" inquires your boss, impatiently. "Whaaa . . . ." But he cuts you off. "Analysis can go on forever; it has to be stopped at some point. And since this is the date it was scheduled to stop, it has been stopped. Now, on Monday, I want you to gather up all existing analysis materials and put them into a public folder. Release that folder to Prudence so that she can log it in the CM system by Monday afternoon. Then get busy and start designing."   As you hang up the phone, you begin to consider the benefits of keeping a bottle of bourbon in your bottom desk drawer. They threw a party to celebrate the on-time completion of the analysis phase. BB gave a colon-stirring speech on empowerment. And your boss, another 3 mm taller, congratulated his team on the incredible show of unity and teamwork. Finally, the CIO takes the stage to tell everyone that the SEI audit went very well and to thank everyone for studying and shredding the evaluation guides that were passed out. Level 3 now seems assured and will be awarded by June. (Scuttlebutt has it that managers at the level of BB and above are to receive significant bonuses once the SEI awards level 3.)   As the weeks flow by, you and your team work on the design of the system. Of course, you find that the analysis that the design is supposedly based on is flawedno, useless; no, worse than useless. But when you tell your boss that you need to go back and work some more on the analysis to shore up its weaker sections, he simply states, "The analysis phase is over. The only allowable activity is design. Now get back to it."   So, you and your team hack the design as best you can, unsure of whether the requirements have been properly analyzed. Of course, it really doesn't matter much, since the requirements document is still thrashing with weekly revisions, and the marketing department still refuses to meet with you.     The design is a nightmare. Your boss recently misread a book named The Finish Line in which the author, Mark DeThomaso, blithely suggested that design documents should be taken down to code-level detail. "If we are going to be working at that level of detail," you ask, "why don't we simply write the code instead?" "Because then you wouldn't be designing, of course. And the only allowable activity in the design phase is design!" "Besides," he continues, "we have just purchased a companywide license for Dandelion! This tool enables 'Round the Horn Engineering!' You are to transfer all design diagrams into this tool. It will automatically generate our code for us! It will also keep the design diagrams in sync with the code!" Your boss hands you a brightly colored shrinkwrapped box containing the Dandelion distribution. You accept it numbly and shuffle off to your cubicle. Twelve hours, eight crashes, one disk reformatting, and eight shots of 151 later, you finally have the tool installed on your server. You consider the week your team will lose while attending Dandelion training. Then you smile and think, "Any week I'm not here is a good week." Design diagram after design diagram is created by your team. Dandelion makes it very difficult to draw these diagrams. There are dozens and dozens of deeply nested dialog boxes with funny text fields and check boxes that must all be filled in correctly. And then there's the problem of moving classes between packages. At first, these diagram are driven from the use cases. But the requirements are changing so often that the use cases rapidly become meaningless. Debates rage about whether VISITOR or DECORATOR design patterns should be used. One developer refuses to use VISITOR in any form, claiming that it's not a properly object-oriented construct. Someone refuses to use multiple inheritance, since it is the spawn of the devil. Review meetings rapidly degenerate into debates about the meaning of object orientation, the definition of analysis versus design, or when to use aggregation versus association. Midway through the design cycle, the marketing folks announce that they have rethought the focus of the system. Their new requirements document is completely restructured. They have eliminated several major feature areas and replaced them with feature areas that they anticipate customer surveys will show to be more appropriate. You tell your boss that these changes mean that you need to reanalyze and redesign much of the system. But he says, "The analysis phase is system. But he says, "The analysis phase is over. The only allowable activity is design. Now get back to it."   You suggest that it might be better to create a simple prototype to show to the marketing folks and even some potential customers. But your boss says, "The analysis phase is over. The only allowable activity is design. Now get back to it." Hack, hack, hack, hack. You try to create some kind of a design document that might reflect the new requirements documents. However, the revolution of the requirements has not caused them to stop thrashing. Indeed, if anything, the wild oscillations of the requirements document have only increased in frequency and amplitude.   You slog your way through them.   On June 15, the Dandelion database gets corrupted. Apparently, the corruption has been progressive. Small errors in the DB accumulated over the months into bigger and bigger errors. Eventually, the CASE tool just stopped working. Of course, the slowly encroaching corruption is present on all the backups. Calls to the Dandelion technical support line go unanswered for several days. Finally, you receive a brief e-mail from Dandelion, informing you that this is a known problem and that the solution is to purchase the new version, which they promise will be ready some time next quarter, and then reenter all the diagrams by hand.   ****   Then, on July 1 another miracle happens! You are done with the design!   Rather than go to your boss and complain, you stock your middle desk drawer with some vodka.   **** They threw a party to celebrate the on-time completion of the design phase and their graduation to CMM level 3. This time, you find BB's speech so stirring that you have to use the restroom before it begins. New banners and plaques are all over your workplace. They show pictures of eagles and mountain climbers, and they talk about teamwork and empowerment. They read better after a few scotches. That reminds you that you need to clear out your file cabinet to make room for the brandy. You and your team begin to code. But you rapidly discover that the design is lacking in some significant areas. Actually, it's lacking any significance at all. You convene a design session in one of the conference rooms to try to work through some of the nastier problems. But your boss catches you at it and disbands the meeting, saying, "The design phase is over. The only allowable activity is coding. Now get back to it."   ****   The code generated by Dandelion is really hideous. It turns out that you and your team were using association and aggregation the wrong way, after all. All the generated code has to be edited to correct these flaws. Editing this code is extremely difficult because it has been instrumented with ugly comment blocks that have special syntax that Dandelion needs in order to keep the diagrams in sync with the code. If you accidentally alter one of these comments, the diagrams will be regenerated incorrectly. It turns out that "Round the Horn Engineering" requires an awful lot of effort. The more you try to keep the code compatible with Dandelion, the more errors Dandelion generates. In the end, you give up and decide to keep the diagrams up to date manually. A second later, you decide that there's no point in keeping the diagrams up to date at all. Besides, who has time?   Your boss hires a consultant to build tools to count the number of lines of code that are being produced. He puts a big thermometer graph on the wall with the number 1,000,000 on the top. Every day, he extends the red line to show how many lines have been added. Three days after the thermometer appears on the wall, your boss stops you in the hall. "That graph isn't growing quickly enough. We need to have a million lines done by October 1." "We aren't even sh-sh-sure that the proshect will require a m-million linezh," you blather. "We have to have a million lines done by October 1," your boss reiterates. His points have grown again, and the Grecian formula he uses on them creates an aura of authority and competence. "Are you sure your comment blocks are big enough?" Then, in a flash of managerial insight, he says, "I have it! I want you to institute a new policy among the engineers. No line of code is to be longer than 20 characters. Any such line must be split into two or more preferably more. All existing code needs to be reworked to this standard. That'll get our line count up!"   You decide not to tell him that this will require two unscheduled work months. You decide not to tell him anything at all. You decide that intravenous injections of pure ethanol are the only solution. You make the appropriate arrangements. Hack, hack, hack, and hack. You and your team madly code away. By August 1, your boss, frowning at the thermometer on the wall, institutes a mandatory 50-hour workweek.   Hack, hack, hack, and hack. By September 1st, the thermometer is at 1.2 million lines and your boss asks you to write a report describing why you exceeded the coding budget by 20 percent. He institutes mandatory Saturdays and demands that the project be brought back down to a million lines. You start a campaign of remerging lines. Hack, hack, hack, and hack. Tempers are flaring; people are quitting; QA is raining trouble reports down on you. Customers are demanding installation and user manuals; salespeople are demanding advance demonstrations for special customers; the requirements document is still thrashing, the marketing folks are complaining that the product isn't anything like they specified, and the liquor store won't accept your credit card anymore. Something has to give.    On September 15, BB calls a meeting. As he enters the room, his points are emitting clouds of steam. When he speaks, the bass overtones of his carefully manicured voice cause the pit of your stomach to roll over. "The QA manager has told me that this project has less than 50 percent of the required features implemented. He has also informed me that the system crashes all the time, yields wrong results, and is hideously slow. He has also complained that he cannot keep up with the continuous train of daily releases, each more buggy than the last!" He stops for a few seconds, visibly trying to compose himself. "The QA manager estimates that, at this rate of development, we won't be able to ship the product until December!" Actually, you think it's more like March, but you don't say anything. "December!" BB roars with such derision that people duck their heads as though he were pointing an assault rifle at them. "December is absolutely out of the question. Team leaders, I want new estimates on my desk in the morning. I am hereby mandating 65-hour work weeks until this project is complete. And it better be complete by November 1."   As he leaves the conference room, he is heard to mutter: "Empowermentbah!" * * * Your boss is bald; his points are mounted on BB's wall. The fluorescent lights reflecting off his pate momentarily dazzle you. "Do you have anything to drink?" he asks. Having just finished your last bottle of Boone's Farm, you pull a bottle of Thunderbird from your bookshelf and pour it into his coffee mug. "What's it going to take to get this project done? " he asks. "We need to freeze the requirements, analyze them, design them, and then implement them," you say callously. "By November 1?" your boss exclaims incredulously. "No way! Just get back to coding the damned thing." He storms out, scratching his vacant head.   A few days later, you find that your boss has been transferred to the corporate research division. Turnover has skyrocketed. Customers, informed at the last minute that their orders cannot be fulfilled on time, have begun to cancel their orders. Marketing is re-evaluating whether this product aligns with the overall goals of the company. Memos fly, heads roll, policies change, and things are, overall, pretty grim. Finally, by March, after far too many sixty-five hour weeks, a very shaky version of the software is ready. In the field, bug-discovery rates are high, and the technical support staff are at their wits' end, trying to cope with the complaints and demands of the irate customers. Nobody is happy.   In April, BB decides to buy his way out of the problem by licensing a product produced by Rupert Industries and redistributing it. The customers are mollified, the marketing folks are smug, and you are laid off.     Rupert Industries: Project Alpha   Your name is Robert. The date is January 3, 2001. The quiet hours spent with your family this holiday have left you refreshed and ready for work. You are sitting in a conference room with your team of professionals. The manager of the division called the meeting. "We have some ideas for a new project," says the division manager. Call him Russ. He is a high-strung British chap with more energy than a fusion reactor. He is ambitious and driven but understands the value of a team. Russ describes the essence of the new market opportunity the company has identified and introduces you to Jane, the marketing manager, who is responsible for defining the products that will address it. Addressing you, Jane says, "We'd like to start defining our first product offering as soon as possible. When can you and your team meet with me?" You reply, "We'll be done with the current iteration of our project this Friday. We can spare a few hours for you between now and then. After that, we'll take a few people from the team and dedicate them to you. We'll begin hiring their replacements and the new people for your team immediately." "Great," says Russ, "but I want you to understand that it is critical that we have something to exhibit at the trade show coming up this July. If we can't be there with something significant, we'll lose the opportunity."   "I understand," you reply. "I don't yet know what it is that you have in mind, but I'm sure we can have something by July. I just can't tell you what that something will be right now. In any case, you and Jane are going to have complete control over what we developers do, so you can rest assured that by July, you'll have the most important things that can be accomplished in that time ready to exhibit."   Russ nods in satisfaction. He knows how this works. Your team has always kept him advised and allowed him to steer their development. He has the utmost confidence that your team will work on the most important things first and will produce a high-quality product.   * * *   "So, Robert," says Jane at their first meeting, "How does your team feel about being split up?" "We'll miss working with each other," you answer, "but some of us were getting pretty tired of that last project and are looking forward to a change. So, what are you people cooking up?" Jane beams. "You know how much trouble our customers currently have . . ." And she spends a half hour or so describing the problem and possible solution. "OK, wait a second" you respond. "I need to be clear about this." And so you and Jane talk about how this system might work. Some of her ideas aren't fully formed. You suggest possible solutions. She likes some of them. You continue discussing.   During the discussion, as each new topic is addressed, Jane writes user story cards. Each card represents something that the new system has to do. The cards accumulate on the table and are spread out in front of you. Both you and Jane point at them, pick them up, and make notes on them as you discuss the stories. The cards are powerful mnemonic devices that you can use to represent complex ideas that are barely formed.   At the end of the meeting, you say, "OK, I've got a general idea of what you want. I'm going to talk to the team about it. I imagine they'll want to run some experiments with various database structures and presentation formats. Next time we meet, it'll be as a group, and we'll start identifying the most important features of the system."   A week later, your nascent team meets with Jane. They spread the existing user story cards out on the table and begin to get into some of the details of the system. The meeting is very dynamic. Jane presents the stories in the order of their importance. There is much discussion about each one. The developers are concerned about keeping the stories small enough to estimate and test. So they continually ask Jane to split one story into several smaller stories. Jane is concerned that each story have a clear business value and priority, so as she splits them, she makes sure that this stays true.   The stories accumulate on the table. Jane writes them, but the developers make notes on them as needed. Nobody tries to capture everything that is said; the cards are not meant to capture everything but are simply reminders of the conversation.   As the developers become more comfortable with the stories, they begin writing estimates on them. These estimates are crude and budgetary, but they give Jane an idea of what the story will cost.   At the end of the meeting, it is clear that many more stories could be discussed. It is also clear that the most important stories have been addressed and that they represent several months worth of work. Jane closes the meeting by taking the cards with her and promising to have a proposal for the first release in the morning.   * * *   The next morning, you reconvene the meeting. Jane chooses five cards and places them on the table. "According to your estimates, these cards represent about one perfect team-week's worth of work. The last iteration of the previous project managed to get one perfect team-week done in 3 real weeks. If we can get these five stories done in 3 weeks, we'll be able to demonstrate them to Russ. That will make him feel very comfortable about our progress." Jane is pushing it. The sheepish look on her face lets you know that she knows it too. You reply, "Jane, this is a new team, working on a new project. It's a bit presumptuous to expect that our velocity will be the same as the previous team's. However, I met with the team yesterday afternoon, and we all agreed that our initial velocity should, in fact, be set to one perfectweek for every 3 real-weeks. So you've lucked out on this one." "Just remember," you continue, "that the story estimates and the story velocity are very tentative at this point. We'll learn more when we plan the iteration and even more when we implement it."   Jane looks over her glasses at you as if to say "Who's the boss around here, anyway?" and then smiles and says, "Yeah, don't worry. I know the drill by now."Jane then puts 15 more cards on the table. She says, "If we can get all these cards done by the end of March, we can turn the system over to our beta test customers. And we'll get good feedback from them."   You reply, "OK, so we've got our first iteration defined, and we have the stories for the next three iterations after that. These four iterations will make our first release."   "So," says Jane, can you really do these five stories in the next 3 weeks?" "I don't know for sure, Jane," you reply. "Let's break them down into tasks and see what we get."   So Jane, you, and your team spend the next several hours taking each of the five stories that Jane chose for the first iteration and breaking them down into small tasks. The developers quickly realize that some of the tasks can be shared between stories and that other tasks have commonalities that can probably be taken advantage of. It is clear that potential designs are popping into the developers' heads. From time to time, they form little discussion knots and scribble UML diagrams on some cards.   Soon, the whiteboard is filled with the tasks that, once completed, will implement the five stories for this iteration. You start the sign-up process by saying, "OK, let's sign up for these tasks." "I'll take the initial database generation." Says Pete. "That's what I did on the last project, and this doesn't look very different. I estimate it at two of my perfect workdays." "OK, well, then, I'll take the login screen," says Joe. "Aw, darn," says Elaine, the junior member of the team, "I've never done a GUI, and kinda wanted to try that one."   "Ah, the impatience of youth," Joe says sagely, with a wink in your direction. "You can assist me with it, young Jedi." To Jane: "I think it'll take me about three of my perfect workdays."   One by one, the developers sign up for tasks and estimate them in terms of their own perfect workdays. Both you and Jane know that it is best to let the developers volunteer for tasks than to assign the tasks to them. You also know full well that you daren't challenge any of the developers' estimates. You know these people, and you trust them. You know that they are going to do the very best they can.   The developers know that they can't sign up for more perfect workdays than they finished in the last iteration they worked on. Once each developer has filled his or her schedule for the iteration, they stop signing up for tasks.   Eventually, all the developers have stopped signing up for tasks. But, of course, tasks are still left on the board.   "I was worried that that might happen," you say, "OK, there's only one thing to do, Jane. We've got too much to do in this iteration. What stories or tasks can we remove?" Jane sighs. She knows that this is the only option. Working overtime at the beginning of a project is insane, and projects where she's tried it have not fared well.   So Jane starts to remove the least-important functionality. "Well, we really don't need the login screen just yet. We can simply start the system in the logged-in state." "Rats!" cries Elaine. "I really wanted to do that." "Patience, grasshopper." says Joe. "Those who wait for the bees to leave the hive will not have lips too swollen to relish the honey." Elaine looks confused. Everyone looks confused. "So . . .," Jane continues, "I think we can also do away with . . ." And so, bit by bit, the list of tasks shrinks. Developers who lose a task sign up for one of the remaining ones.   The negotiation is not painless. Several times, Jane exhibits obvious frustration and impatience. Once, when tensions are especially high, Elaine volunteers, "I'll work extra hard to make up some of the missing time." You are about to correct her when, fortunately, Joe looks her in the eye and says, "When once you proceed down the dark path, forever will it dominate your destiny."   In the end, an iteration acceptable to Jane is reached. It's not what Jane wanted. Indeed, it is significantly less. But it's something the team feels that can be achieved in the next 3 weeks.   And, after all, it still addresses the most important things that Jane wanted in the iteration. "So, Jane," you say when things had quieted down a bit, "when can we expect acceptance tests from you?" Jane sighs. This is the other side of the coin. For every story the development team implements,   Jane must supply a suite of acceptance tests that prove that it works. And the team needs these long before the end of the iteration, since they will certainly point out differences in the way Jane and the developers imagine the system's behaviour.   "I'll get you some example test scripts today," Jane promises. "I'll add to them every day after that. You'll have the entire suite by the middle of the iteration."   * * *   The iteration begins on Monday morning with a flurry of Class, Responsibilities, Collaborators sessions. By midmorning, all the developers have assembled into pairs and are rapidly coding away. "And now, my young apprentice," Joe says to Elaine, "you shall learn the mysteries of test-first design!"   "Wow, that sounds pretty rad," Elaine replies. "How do you do it?" Joe beams. It's clear that he has been anticipating this moment. "OK, what does the code do right now?" "Huh?" replied Elaine, "It doesn't do anything at all; there is no code."   "So, consider our task; can you think of something the code should do?" "Sure," Elaine said with youthful assurance, "First, it should connect to the database." "And thereupon, what must needs be required to connecteth the database?" "You sure talk weird," laughed Elaine. "I think we'd have to get the database object from some registry and call the Connect() method. "Ah, astute young wizard. Thou perceives correctly that we requireth an object within which we can cacheth the database object." "Is 'cacheth' really a word?" "It is when I say it! So, what test can we write that we know the database registry should pass?" Elaine sighs. She knows she'll just have to play along. "We should be able to create a database object and pass it to the registry in a Store() method. And then we should be able to pull it out of the registry with a Get() method and make sure it's the same object." "Oh, well said, my prepubescent sprite!" "Hay!" "So, now, let's write a test function that proves your case." "But shouldn't we write the database object and registry object first?" "Ah, you've much to learn, my young impatient one. Just write the test first." "But it won't even compile!" "Are you sure? What if it did?" "Uh . . ." "Just write the test, Elaine. Trust me." And so Joe, Elaine, and all the other developers began to code their tasks, one test case at a time. The room in which they worked was abuzz with the conversations between the pairs. The murmur was punctuated by an occasional high five when a pair managed to finish a task or a difficult test case.   As development proceeded, the developers changed partners once or twice a day. Each developer got to see what all the others were doing, and so knowledge of the code spread generally throughout the team.   Whenever a pair finished something significant whether a whole task or simply an important part of a task they integrated what they had with the rest of the system. Thus, the code base grew daily, and integration difficulties were minimized.   The developers communicated with Jane on a daily basis. They'd go to her whenever they had a question about the functionality of the system or the interpretation of an acceptance test case.   Jane, good as her word, supplied the team with a steady stream of acceptance test scripts. The team read these carefully and thereby gained a much better understanding of what Jane expected the system to do. By the beginning of the second week, there was enough functionality to demonstrate to Jane. She watched eagerly as the demonstration passed test case after test case. "This is really cool," Jane said as the demonstration finally ended. "But this doesn't seem like one-third of the tasks. Is your velocity slower than anticipated?"   You grimace. You'd been waiting for a good time to mention this to Jane but now she was forcing the issue. "Yes, unfortunately, we are going more slowly than we had expected. The new application server we are using is turning out to be a pain to configure. Also, it takes forever to reboot, and we have to reboot it whenever we make even the slightest change to its configuration."   Jane eyes you with suspicion. The stress of last Monday's negotiations had still not entirely dissipated. She says, "And what does this mean to our schedule? We can't slip it again, we just can't. Russ will have a fit! He'll haul us all into the woodshed and ream us some new ones."   You look Jane right in the eyes. There's no pleasant way to give someone news like this. So you just blurt out, "Look, if things keep going like they're going, we're not going to be done with everything by next Friday. Now it's possible that we'll figure out a way to go faster. But, frankly, I wouldn't depend on that. You should start thinking about one or two tasks that could be removed from the iteration without ruining the demonstration for Russ. Come hell or high water, we are going to give that demonstration on Friday, and I don't think you want us to choose which tasks to omit."   "Aw forchrisakes!" Jane barely manages to stifle yelling that last word as she stalks away, shaking her head. Not for the first time, you say to yourself, "Nobody ever promised me project management would be easy." You are pretty sure it won't be the last time, either.   Actually, things went a bit better than you had hoped. The team did, in fact, have to drop one task from the iteration, but Jane had chosen wisely, and the demonstration for Russ went without a hitch. Russ was not impressed with the progress, but neither was he dismayed. He simply said, "This is pretty good. But remember, we have to be able to demonstrate this system at the trade show in July, and at this rate, it doesn't look like you'll have all that much to show." Jane, whose attitude had improved dramatically with the completion of the iteration, responded to Russ by saying, "Russ, this team is working hard, and well. When July comes around, I am confident that we'll have something significant to demonstrate. It won't be everything, and some of it may be smoke and mirrors, but we'll have something."   Painful though the last iteration was, it had calibrated your velocity numbers. The next iteration went much better. Not because your team got more done than in the last iteration but simply because the team didn't have to remove any tasks or stories in the middle of the iteration.   By the start of the fourth iteration, a natural rhythm has been established. Jane, you, and the team know exactly what to expect from one another. The team is running hard, but the pace is sustainable. You are confident that the team can keep up this pace for a year or more.   The number of surprises in the schedule diminishes to near zero; however, the number of surprises in the requirements does not. Jane and Russ frequently look over the growing system and make recommendations or changes to the existing functionality. But all parties realize that these changes take time and must be scheduled. So the changes do not cause anyone's expectations to be violated. In March, there is a major demonstration of the system to the board of directors. The system is very limited and is not yet in a form good enough to take to the trade show, but progress is steady, and the board is reasonably impressed.   The second release goes even more smoothly than the first. By now, the team has figured out a way to automate Jane's acceptance test scripts. The team has also refactored the design of the system to the point that it is really easy to add new features and change old ones. The second release was done by the end of June and was taken to the trade show. It had less in it than Jane and Russ would have liked, but it did demonstrate the most important features of the system. Although customers at the trade show noticed that certain features were missing, they were very impressed overall. You, Russ, and Jane all returned from the trade show with smiles on your faces. You all felt as though this project was a winner.   Indeed, many months later, you are contacted by Rufus Inc. That company had been working on a system like this for its internal operations. Rufus has canceled the development of that system after a death-march project and is negotiating to license your technology for its environment.   Indeed, things are looking up!
