  • Leading an offshore team

    I'm in a position where I am leading two teams of 4. Both teams are located in India. I am on the west coast of the U.S. I'm finding leading remote teams challenging: First, their command of the English language is weak. Second, I'm having difficultly understanding them through their accents. Third is timing, we are 12 hours apart. We use Skype to communicate. I have a month to get the project done. We've burned through a week just setting up the environments. At this point I'm considering working their hours, 11p PDT to 7a PDT, to get them up to speed, so that I can get the project off the ground. A 12 hour lag time is too much. I'm looking for steps I can take to be successful at leading an offshore team. Update The offshore team's primary task is coding, of course, most coding tasks do involve some design work. The offshore team's are composed of one lead, 2 mid level (4 to 5 years) developers and a junior (~2 years) developer. The project is classic waterfall. We've handed the offshore team a business and a technical design document. We are trying to manage the offshore in an agile way. We have daily conference calls with them and I'm requiring the teams to send me a daily scrum in the form of an email answering the following questions: What did I do today? What am I going to do tomorrow? What do I need from Chuck so I can do my job tomorrow? There is some ambiguity in the tasks. The intent was to give them enough direction for them to develop the task with out writing the code for them. I don't have a travel budget. I am using Fogbugz to track the tasks. Each task has been entered into Fogbugz and given a priority. Each team member has access to FogBugz and can choose what task they wish to complete. Related question: What can we do to improve the way outsourcing/offshoring works? Update 2 I've decided that I can not talk to the team once a day. I must work with them. Starting tonight I've started working the same hours they are. This makes me available to them when they have questions. It also allows me to gain their trust and respect.   • How important is knowing functionality before coding?

    I work for a software development company where the development work have been off shored to us. The on shore team handle the support and talk directly to the clients. We never talk to the clients directly we just talk people from the on shore team who talk directly to the clients. When requirements come, on shore team talk to the clients and make requirement documents and informs us. We make design documents after studying the requirements (we follow traditional waterfall model ). But there is one problem in the whole process: nobody in the either off-shore or on-shore understand the functionality of the application completely. We just know its a big complex web app handling complex order processing, catalog management, campaign management and other activities. We struggle with the design document as the requirements would not be clear. It then goes into a series of questions/answers back and forth between the on shore team,off shore team and clients. We would often be told to understand functionality from the code. But that's usually not feasible as the code base is huge and even understanding a simple menu item take days if not weeks. We tried telling the clients to give us knowledge transfer about the application but to no avail. Our manager would often tell us to start coding even if the design document is not complete or requirements not clear. We would start by coding part of the requirement that seems clear and wait for the rest. This usually would delay the deployment by a month. In extreme cases we would have very low errors in the development and production but the clients would say that's not what they asked. That would start a blame game and a series of change requests and we would end up developing something very different. My question is how would you do development work if you don't know the functionality of the app fully? UPDATE About development methodology it isn't really my choice and I am not my team's lead It is the way it began. I tried to tell people about the advantages of agile but to no avail. Besides I don't think my team has the necessary mindset to work in AGILE environment.

  • Aptronyms: fitting the profession to the name

    Writing a recent piece on the pains of index fragmentation, I found myself wondering why, in SQL Server, you can’t set the equivalent of a fill factor, on a heap table. I scratched my head…who might know? Phil Factor, of course! I approached him with a due sense of optimism only to find that not only did he not know, he also didn’t seem to care much either. I skulked off thinking how this may be the final nail in the coffin of nominative determinism. I’ve always wondered if there was anything in it, though. If your surname is Plumb or Leeks, is there even a tiny, extra percentage chance that you’ll end up fitting bathrooms? Some examples are quite common. I’m sure we’ve all met teachers called English or French, or lawyers called Judge or Laws. I’ve also known a Doctor called Coffin, a Urologist called Waterfall, and a Dentist called Dentith. Two personal favorites are Wolfgang Wolf who ended up managing the German Soccer team, Wolfsburg, and Edmund Akenhead, a Crossword Editor for The Times newspaper. Having forgiven Phil his earlier offhandedness, I asked him for if he knew of any notable examples. He had met the famous Dr. Batty and Dr. Nutter, both Psychiatrists, knew undertakers called Death and Stiff, had read a book by Frederick Page-Turner, and suppressed a giggle at the idea of a feminist called Gurley-Brown. He even managed to better my Urologist example, citing the article on incontinence in the British Journal of Urology (vol.49, pp.173-176, 1977) by A. J. Splatt and D. Weedon. What, however, if you were keen to gently nudge your child down the path to a career in IT? What name would you choose? Subtlety probably doesn’t really work, although in a recent interview, Rodney Landrum did congratulate PowerShell MVP Max Trinidad on being named after a SQL function. Grant “The Memory” Fritchey (OK, I made up that nickname) doesn’t do badly either. Some surnames, seem to offer a natural head start, although I know of no members of the Page-Reid clan in the profession. There are certainly families with the Table surname, although sadly, Little Bobby Tables was merely a legend by xkcd. A member of the well-known Key family would need to name their son Primary, or maybe live abroad, to make their mark. Nominate your examples of people seemingly destined, by name, for their chosen profession (extra points for IT). The best three will receive a prize. Cheers, Tony.

  • Business Choices and Evony

    Recently, I’ve been playing a game called Evony, and I finally decided to quit the game and thought I should warn others who might be tempted.  I also find a lot of insight with this game as an example.  A few of the companies that I’ve worked with or worked for have been like this and they are NOT good places to be. Evony is a joke designed to milk as much money out of people as possible.  As a professional software developer who mentors teams on how to build better software, here's what I see: They obviously offshore all development and have little oversight over that offshore development, and they probably have a small team at that.  Evidenced by the poor grammar throughout the game. They're seeking to maximize revenue and pushing to do as little development as possible, which would mean a small team. They're horribly understaffed in the customer support department as evidenced by never replying to this forum and never responding to bug reports or help requests (I've had one open with no response AT ALL for over a month . . .) They have way inadequate testing, no CI, and probably no automated unit tests.  You can see this by the poor grammar throughout the game and the type of bugs that show up. They aren't following a formal development process (no Agile, Waterfall, or anything else) as evidenced by their lack of predictable release cycle and lack of visibility. I'm guessing that the internal code base is terrible, otherwise, there wouldn't be an "Age II" that had nothing more than a new visual interface and a few rule tweaks.  This is also evidenced by the itty bitty scope of bug fixes and their inability to really fix bugs. Their Architect sucks.  Really, 42k user is all you can handle on a single server?  Could you REALLY not come up with a better way to scale to handle users?  They've built isolated worlds, instead of a single continuous world. Back to milking people for money--to really progress, you have to spend money. All of this adds up to knowing, deliberate actions on the part of management.  They CHOOSE to do this (like AOL choosing to send more discs instead of improve quality). So, what can we learn? This game will never really improve, since the bosses don't care, they're only in it for the money. The game will never have good support.  Again, the owners don't care. Giving them money only perpetuates this scam (and yes, I've given them money, way too much money. :() They don't care if you quit.  There's a new sucker born every day. Don't EVER go to work for them.  I've worked both with and for people like this and the culture is NEVER good. Ah well. Technorati Tags: Evony

  • My co-worker has not been doing such a good job for the past decade. What do I do? [closed]

    Possible Duplicate: How do I approach a coworker about his or her code quality? I started working with him almost a decade ago and back then I had never really programmed before, being a young hardware engineer. Right now however I have made quite some progress in all areas being part of software design and i am much, much more skilled than my co-worker who is 15 years older and has been programming more than twice as long. He is super nice and definitely smart enough, but lately his lack of skill and performance are starting to drag me down because we're more and more working on the same codebase. And soon we are going to do a quite ambitious start from scratch creating a whole new hard/software system. I feel it is time to address all issues now, but i do not know how to start. Here are some of the things that I would like to see him improve on: no consistent usage of style, spaces nor tabs (eg if(something ) a =b ) adds newlines around pieces of code to make it easier to read, then commits those with messages like 'no changes made' overall commit messages are useless and so are most of the comments, if there are any (eg 'remove solves for bug Rik' if Rik reported a bug). There is no function/class documentation. lots of spelling errors, in both English and native language, which sometimes are mixed 6/7/8 level deep deep nesting is no exception, a lot of functions start with one level already like if(ptr!=Null){ even when ptr is the result of allocation via new in the constructor numerous source files have over 10k lines of those lines, a major part is simply a result of copy-pasting functionality instead of using a function. This includes copying comments so we end up with 50 occurrences of var=NULL; //TODO TEST this!!!!!!! another part is hundreds of lines of dead code knows what versioning does, yet comments out old code and places new code underneath it when making changes coding skills are below par, especially for the type of rather high precision applications we do. Yet somehow, after a lot of trying and testing, stuff starts to work. But then breaks again some time later because every change casues a waterfall effect. violates every single item in the C++ FAQ lite, practices every bad practice I can think of still doesn't know how to properly use the debugger, but spends hours inspecting messy logfiles in notepad on a tiny laptop screen. Does not make any adjustments to the settings of the software he uses. Never uses keyboard shortcuts. does not seem to progress or learn new things at all. Work rather slow, mostly due to the lack of planning and incorrect usage of tools. How does one deal with this? For starters, how do I make him aware of all these problems? Should I tell the staff about it? And the next step, how to get him to learn new things and adopt another way of working?

  • windows 95 virtualization and CPU idle

    We are in the situation that we need to migrate our windows 95 systems (i know, that is so last century ). There is no hardware for a reasonable price available to run our windows 95 systems. So we are extending the overdue lifetime of it, by making them virtual. Now we see that VMware reports 100% CPU utilization of a windows 95 VM. This is because windows 95 doesn't know how to manage a CPU. For this reason software like rain or Waterfall, or CPUCool are introduced. The they are sending a HLT instruction to the CPU. This causes the CPU to halt and wait for new triggers to work. I've tested the mentioned programs in the VM, but they don't work, but generate errors. anyone has a valid workaround, solution ?? btw. I know that the best solutiuon is to replace the windows95 with windows XP. But in our situation that will take at least 5 years. Our windows 95 systems are running factory process control software.....

  • Databases in Source Control

    I’ve been working as a database professional for quite a long time. But originally, I was a developer. And I loved being a developer. There was this constant feedback loop of a job well done, your code compiled and it ran. Every time this happened successfully, you’d check it into source control. These days you have to add another step; the code passed all the tests, unit, line, regression, qa, whatever, then into source control it goes. As a matter of fact, when I first made the jump from developer to DBA/database developer/database professional, source control was the one thing I couldn’t believe was missing from the DBA toolbox. Come to find out, source control was only the beginning of what was missing from your standard DBAs set of skills. Don’t get me wrong. I’m not disrespecting the DBA. They’re focused where they should be, on your production data. But there has to be a method for developing applications that include databases and the database side of that development and deployment process has long been lacking. This lack of development and deployment methodologies is a part of what has given rise to some of the wackier implementations of Object Relational Mapping tools, the NoSQL movement, and some of the other foul cursing that is directed towards databases, DBAs, and database development by application developers. Some of that is well earned. A lot isn’t. But it is a fact that database professionals, in general, do not have as sophisticated a model for managing development and deployment as application developers do. We could charge out and start trying to come up with our own standards and methods. I’m sure people have done exactly that. However, I’m lazy, and not terribly bright. Rather than try to invent a whole new process, I’m going to look to my developer roots and choose instead to emulate the developers. They’re sitting over there across the hall from me working with SCRUM/Agile/Waterfall/Object Driven/Feature Driven/Test Driven development processes that they’ve been polishing for years. What if I just started working on database development the same way they work on code development? Win! Ah, but now I have to have a mechanism for treating my database like application code. First, I need a method for getting it into source control. That’s where Red Gate’s SQL Source Control comes into the picture. SQL Source Control works within SQL Server Management Studio to connect your database objects up to the source control system of your choice. Right out of the box SQL Source Control can link to TFS, SVN or Vault. With a little work you can connect it to Git or just about any other source control system. With the ability to get my database into source control, a lot of possibilities for more direct integration with the application development teams open up.

  • How can I thoroughly evaluate a prospective employer?

    We hear much about code smells, test smells, and even project smells, but I have heard no discussion about employer "smells" outside of the Joel Test. After much frustration working for employers with a bouquet of unpleasant corporate-culture odors, I believe it's time for me to actively seek a more mature development environment. I've started assembling a list of questions to help vet employers by identifying issues during a job interview, and am looking for additional ideas. I suppose this list could easily be modified by an employer to vet an employee as well, but please answer from the interviewee's perspective. I think it would be important to ask many of these questions of multiple people to find out if consistent answers are given. For the most part, I tried to put the questions in each section in the order they could be asked. An undesired answer to an early question will often make follow-ups moot. Values What constitutes "well-written" software? What attributes does a good developer have? Same question for manager. Process Do you have a development process? How rigorously do you follow it? How do you decide how much process to apply to each project? Describe a typical project lifecycle. Ask the following if they don't come up otherwise: Waterfall/iterative: How much time is spent in upfront requirements gathering? upfront design? Testing Who develops tests (developers or separate test engineers?) When are they developed? When are the tests executed? How long do they take to execute? What makes a good test? How do you know you've tested enough? What percentage of code is tested? Review What is the review process like? What percentage of code is reviewed? Design? How frequently can I expect to participate as code/design reviewer/reviewee? What are the criteria applied to review and where do the criteria come from? Improvement What new tools and techniques have you evaluated or deployed in the past year? What training courses have your employees been given in the past year? What will I be doing for the first six months in your company (hinting at what kind of organized mentorship/training has been thought through, if any) What changes to your development process have been made in the past year? How do you improve and learn from your mistakes as an organization? What was your organizations biggest mistake in the past year, and how was it addressed? What feedback have you given to management lately? Was it implemented? If not, why? How does your company use "best practices?" How do you seek them out from the outside or within, and how do you share them with each other? Ethics Tell me about an ethical problem you or your employees experienced recently and how was it resolved? Do you use open-source software? What open-source contributions have you made? Follow-Ups I liked what @jim-leonardo said on this Stack Overflow question: Really a thing to ask yourself: "Does this person seem like they are trying to recruit me and make me interested?" I think this is one of the most important bits. If they seem to be taking the attitude that the only one being interviewed is you, then they probably will treat you poorly.   • Scrum - Responding to traditional RFPs

    Hi all, I've seen many articles about how to put together Agile RFP's and negotiating agile contracts, but how about if you're responding to a more traditional RFP? Any advice on how to meet the requirements of the RFP while still presenting an agile approach? A lot of these traditional RFP's request specific technical implementations, timelines, and costs, while also requesting exact details about milestones and how the technical solutions will be implemented. While I'm sure in traditional waterfall it's normal to pretend that these things are facts, it seems wrong to commit to something like this if you're an agile organization just to get through the initial screening process. What methods have you used to respond to more traditional RFP's? Here's a sample one grabbed from google, http://www.investtoronto.ca/documents/rfp-web-development.pdf Particularly, "3. A detailed work plan outlining how they expect to achieve the four deliverables within the timeframe outlined. Plan for additional phases of development." and "8.   • Agile methodologies. Is it a by-product of mind control techniques as NLP / Scientology?

    The more I read about contemporary methods combinging scrum, tdd and xp, the more I feel like I already seen the methods. I am not arguing that agile approach is much more progressive than older rigid structures like waterfall, what I am saying is that it seems to me that agile methodologies are ideal to be used as a nest for a brainwashing business. I read few articles which kept referring to authors which I checked afterwards and they call themselves - coaches, trainers (usual thing when NLP specialists are involved) with no apparent software development history. Also I met a guy who is a scrum faciltator (term widly used in relation to scientology) in a high profile company. I talked to him less than 5 min but I got complete feeling that he is either on drugs or he has been programmed by a powerful NLP specialist. The way to talk and his body movements witnessed he is not an average normal person (in terms of normal distribution :))... Please dont get me wrong. I am not a fun of conspiracy theories. But I had an experience with a member of church of scientology tried to invade a commercial firm and actually went half way through to very top in just 3 weeks. I saw his work. For now I have complete impression is that psycho manipulators are now invading IT industry through the convenient door of agile techniques. Anyone has the same feeling/thoughts?

  • “Being Agile” Means No Documentation, Right?

    Ask most software professionals what Agile is and they’ll probably start talking about flexibility and delivering what the customer wants.  Some may even mention the word “iterations”.  But inevitably, they’ll say at some point that it means less or even no documentation.  After all, doesn’t creating, updating, and circulating painstakingly comprehensive documentation that everyone and their mother have officially signed off on go against the very core of Agile?  Of course it does!  But really, they’re missing the point! Read The Agile Manifesto. (No, seriously - read it now. It’s short. I’ll wait.)  It’s essentially a list of values.  More specifically, it’s a right-side/left-side weighted list of values:  “Value this over that”. Many people seem to get the impression that this is really a “good vs. bad” list and that those values on the right side are evil and should essentially be tossed on the floor.  This leads to the conclusion that in order to be Agile we must throw away our fancy expensive tools, document as little as possible, and scoff at the idea of a project plan.  This conclusion is quite convenient because it essentially means “less work, more productivity!” (particularly in regards to the documentation and project planning).  I couldn’t disagree with this conclusion more. My interpretation of the Manifesto targets “over” as the operative word.  It’s not just a list of right vs. wrong or good vs. bad.  It’s a list of priorities.  In other words, none of the concepts on the list should be removed from your development lifecycle – they are all important… just not equally important.  This is not a unique interpretation, in fact it says so right at the end of the manifesto! So, the next time your team sits down to tackle that big new project, don’t make the first order of business to outlaw all meetings, documentation, and project plans.  Instead, collaborate with both your team and the business members involved (you do have business members sitting in the room, directly involved in the project planning, right?) and determine the bare minimum that will allow all of you to work and communicate in the best way possible.  This often means that you can pick and choose which parts of the Agile methodologies and process work for your particular project and end up with an amalgamation of Waterfall, Agile, XP, SCRUM and whatever other methodologies the members of your team have been exposed to (my favorite is “SCRUMerfall”). The biggest implication of this is that there is no one way to implement Agile.  There is no checklist with which you can tick off boxes and confidently conclude that, “Yep, we’re Agile™!”  In fact, depending on your business and the members of your team, moving to Agile full-bore may actually be ill-advised.  Such a drastic change just ends up taking everyone out of their comfort zone which they inevitably fall back into by the end of the project.  This often results in frustration to the point that Agile is abandoned altogether because “we just need to ship something!”  Needless to say, this is far more devastating to a project. Instead, I offer this approach: keep it simple and take it slow.  If your business members or customers are only involved at the beginning phases and nowhere to be seen until the project is delivered, invite them to your daily meetings; encourage them to keep up to speed on what’s going on on a daily basis and provide feedback.  If your current process is heavy on the documentation, try to reduce it as opposed to eliminating it outright.  If you need a “TPS Change Request” signed in triplicate with a 5-day “cooling off period” before a change is implemented, try a simple bug tracking system!  Tighten the feedback loop! Finally, at the end of every “iteration” (whatever that means to you, as long as it’s relatively frequent), take as much time as you can spare (even if it’s an hour or so) and perform some kind of retrospective.  Learn from your mistakes.  Figure out what’s working for you and what’s not, then fix it.  Before you know it you’ve got a handful of iterations and/or projects under your belt and you sit down with your team to realize that, “Hey, this is working - we’re pretty Agile!”  After all, Agile is a Zen journey.  It’s a destination that you aim for, not force, and even if you never reach true “enlightenment” that doesn’t mean your team can’t be exponentially better off from merely taking the journey.

  • Social Network Updates: While You Were Busy Marketing 2

    Since social moves at the speed of data, it’s already time for another update, as we did back in April, on the changes the various social networks have made or gone through while you were busy marketing. Facebook There’s a lot of talk Facebook’s developing a mobile product to act like Flipboard and surface news, from both users and media outlets. The biggest news was Facebook/Instagram’s introduction of 15-second videos, enhanced with with filters, to take some of Vine’s candy. You can also delete parts of videos and rerecord them, and there’s image stabilization. Facebook’s ad revenue is coming along just fine, thank you very much. 35% quarter-to-quarter growth in Q2. And it looks like new formats like Mobile App Install Ads and Unpublished Page Posts are adding to the mix. If you don’t already, you’ll soon see a little camera in comment boxes letting you insert photos right into the comments you make. The drive toward “more visual” continues. The other big news is Facebook’s adoption of our Twitter friend, the hashtag. Adding # sets apart the post topic so it can be easily found or discovered. It’s also being added to Google Plus, Tumblr, and Pinterest. Twitter Want to send someone a promoted tweet when they’re in range of your store? That could be happening by the end of this year. Some users have been seeing automatic in-stream previews of images on Twitter.com. Right now it’s images in your own tweets, but we can assume all tweets are next. Get your followers organized! Twitter raised the limit on the number of lists you can create from 20 to 1,000. They also raised the number of accounts you can have in a list from 500 to 5,000. Twitter started notifying you when someone favorites a tweet you’re mentioned in or re-tweets a tweet you re-tweeted. Anyway, it’s the first time Twitter’s notified you about indirect interactions like that. Who’s afraid of Instagram? A study shows 6-second Vine videos are being posted to Twitter at the rate of 9/second, up from 5/second 2 months ago. Vine has over 13 million users and branded Vines are 4x more likely to be shared than video ads. Google Plus Now featuring a 3-column redesigned stream, and images that take up a whole column. And photo filters Auto Highlight and Auto Awesome work to turn your photos into a real show. Google Hangouts is the workhorse for all Google messaging now, it’s not just an online chat with 9 people anymore. Google Plus Dashboard improves the connection between your company’s Google Plus business page and your Google Plus Local. Updates go out across all Google properties and you can do your managing from the dashboard. With Google Plus’ authorship system, you can build “Author Rank” based on what you write and put on the web. If your stuff is +1’ed and shared a lot, you’re the real deal and there are search result benefits. LinkedIn "Who's Viewed Your Updates" shows you what you’ve shared recently, who saw it and what they did about it in real-time. “Influencers” is, well, influential. Traffic to all LI news products has gone up 8x since it was introduced. LinkedIn is quickly figuring out how to get users to stick around awhile. You and your brand can post images and documents in status updates now. In fact, that whole “document posting” thing is making some analysts wonder if LinkedIn will drift on over to the Dropboxes and YouSendIts of the world. C’mon, admit it. Your favorite part of LinkedIn is being able to see who’s viewed your profile. Now you’ve got even more info and can see what/who you have in common. Premium users get even deeper insights about how people are finding them. If you’re a big fan of security, you’ll love that LinkedIn started offering two-factor authentication (2FA). It’s optional, but step 2 is a one-time code texted to your registered mobile. Pinterest A study showed pins have a looong shelf life compared to other social net posts. “Clicks kept coming for 30 days and beyond.” Most pins are timeless, and the infinite scroll causes people to see older pins. Is it a keeper? Pinterest jumped 82% to 54 million users in the past year. It’s valued at $2.5 billion and is one of the biggest sources of referral traffic there is. That said, CEO Ben Silbermann adds, "Right now, we don't make money." A new search feature stops you from having to endlessly scroll through your own pins looking for that waterfall picture you posted. Simply select “just my pins” in the search bar. New "Rich Pins" lets brands add info like price and availability to pins that can be updated daily via a data feed from your merchant site. Not so fast, you have to apply to Pinterest for it first. Like other social nets, Pinterest does not allow sexual content, nudity, or even partial nudity. However…some art contains nudity, and Pinterest wants to allow art.   • My History with Agile

    I’m going to write my history with Agile here.  That way, in future posts, I can refer back to it, instead of typing it out in the post that contains information you may actually want to read.  Note that I’m actually a pretty senior developer, and do lots of technical interviews.  I’m an Agile fan because of the difference it makes in peoples lives and the improvement in quality it brings, and I’ll sacrifice my technological advance to help teams. Management History I started management pretty early in my career, starting with the first job that I ever had.  I actually do NOT have a CS or similar degree.  I have a Bachelor’s of Business Administration with an emphasis in Computer Information Systems. My first management gigs were around call center work and were very schedule oriented.  I didn’t understand the true value of teams, and I’m ashamed to admit, I actually installed a fingerprint scanner as a time clock in this job.  I shudder to think of the impact that I had on the team spirit.  I didn’t even trust them enough to fill out their time cards correctly.  How sad. I was managing nearly 100 people in this position, with the help of a great set of subordinates. I did try to come up with reward programs for the team, but again, didn’t understand the concept of team, so instead of letting the team determine how the rewards should work, I mandated from on high, which isn’t a good thing. I was told that I wasn’t the type that would be a good manager by people whom I respected a lot.  They said it because I was a computer geek, since they don’t understand good management either, but in retrospect, they were right about me then.  I was too green. After my first job, I went on to other jobs and with the exception of one job, I’ve managed people at them all.  The rest of the management story is important for understanding agile, so I’ll save it for my next post. Technical History I’ve been in software development for many, many years.  I technically started programming on a commodore 64 in basic.  I didn’t know that I was programming, but I was sure having fun.  That was followed by batch files, Gorilla hacking (I always had to win), WordPerfect Macro programming and other things that taught me the basics. My first “real” job was with a telephone company, and that’s where I made my first database application in DataEase, wrote my first VBA app and started using real programming tools, like turbo pascal, vb3-vb5, and semi-real tools like RPG and VisualRPG.  I wrote my first web page in 1994, and built my first data driven web page in 1995 using perlDB.  You really can do anything with Perl.  At this time, I also started a Linux based internet service provider that is still in operation today.  One of the people I worked with is now a Microsoft employee building and designing frameworks you probably know well.  Smart guy.  I also built my first ASP applications connecting to Sql Server 6.5, setup Exchange 5.5 for the company, and many other system administration stuff.  I’m a programmer by choice, mostly because I don’t really like PC support. From there, I went on to a large state agency.  I got to see and maintain true waterfall projects.  5 years of maintaining the 200 VB COM+ (MTS, actually) dlls that were used to calculate a single number is a long time.  That was all Microsoft DNS technologies.  SQL Server and VB6 were the tools of choice, although .net started to be a factor near the end of employment.  I did some heavy XML work at this job and even wrote an XSD parser and validator in VB6 that was a shim until MSXML 3.0 came out.  Prior to 3.0, XSD’s weren’t supported, and I didn’t want to write DTDs. Ironically, jobs after this were more generic.  I pretty much settled in on the .net framework and revisions of it.  Lots of WPF, some silverlight, lots of ASP.NET, some SQL Azure, lots of SQL Server, some Oracle, but I don’t think that I was as passionate about development and technologies.  I was more into the management of development.  I like people.   • Red Gate does Byte Night 2012

    On the 5th of October 2012, a team of nine plucky Red Gaters braved the howling wind and the driving rain to sleep outside. No tents or mattresses were allowed – all we took for protection were sleeping bags, groundsheets, plastic sacks and Colin’s enormous fishing umbrella (a godsend in umbrella-y disguise). Why would we do such a thing? For Byte Night, an annual tech sector sleepout in support of Action for Children, who tackle the causes as well as the consequences of youth homelessness. Byte Night encourages technology professionals to do for one night a year what thousands of young people have to do every night – sleep rough.  We signed up for Byte Night in the warm, heady midst of the British summer, thinking it couldn’t possibly be all that bad. Even on the night itself – before the rain began to fall, sat in the comfort and warmth of a company canteen, drinking wine and eating chill and preparing to win the pub quiz – we were excited and optimistic about the night that lay ahead of us. All of that changed as soon as we stepped out into one of the worst rainstorms of the year. Brian, the team’s birthday boy, describes it best: Picture the scene: it’s 3 am on a Friday. I’m lying outside, fully clothed in a sleeping bag, wearing a raincoat, trussed up inside a large plastic pocket, on a ground sheet beneath a giant umbrella, wedged so tightly between two of my colleagues that I can’t move my arms. I’m wide awake, staring up at the grey sky beyond the edge of the umbrella; a limp, flickering white glow hints at a moon somewhere behind the drifting clouds. I haven’t slept since we first moved outside at 11 pm. Outside. Did I mention we were outside? I’m hung over. I need the loo. But there is no way on earth that I’m getting out of this sleeping bag. It’s cold. It’s raining. Not just raining, but chucking it down. It’s been doing this non-stop since 10pm. The rain sounds like a hyperactive drummer on the fishing umbrella, and the noise is loud and relentless. Puddles of water are forming all over the groundsheet, and, despite being ensconced inside the plastic pouch, I am wet. The fishing umbrella is protecting me from the worst of the driving rain, but not all of me is under it, and five hours of rain is no match for it. Everything is wet. My left side has become horribly damp. My trainers, which I placed next to my sleeping bag, are now completely soaked through. Mmm. That’ll be fun in the morning. My head is next to Colin’s head on one side, and a multi-pack of McCoy’s cheddar and onion crisps on the other. Don’t ask about the tub of hummus. That’s somewhere down by my ankles, abandoned to the night. Jess, who is lying next to me, rolls over onto her side. A mini waterfall cascades from her rain-pouch onto my face. Bah. I continue to stare into the heavens, willing the dawn to hurry up. Something lands on my face. It’s a mosquito. Great. Midnight, when this still seemed like fun – when we opened some champagne and my colleagues presented me with a caterpillar birthday cake, when everyone was drunk and jolly and full of stoic resolve – feels like a long time ago. Did I mention that today is my birthday? The remains of the caterpillar cake endure the same fate as the hummus, left out in the rain like a metaphor for sadness. It’s getting colder. I can see my breath. Silence has descended on the group, apart from the rustle of plastic. And the rain, obviously. Someone snores, and I envy whoever it is the sweet escape of sleep. I try to wriggle a bit further down inside my sleeping bag, but it doesn’t want to be wriggled into. Only 3 hours till dawn. 180 minutes. I begin to count them off, one at a time.  All nine of us got to go home in the morning, but thousands of children across the UK don’t have that luxury.   • Agile Development Requires Agile Support

    Agile developmentAgile development has become the standard methodology for application development. The days of long term planning with giant Gantt waterfall charts and detailed requirements is fading away. For years the product planning process frustrated product owners and businesses because no matter the plan, nothing ever went to plan. Agile development throws the detailed planning out the window and instead focuses on giving developers some basic requirements and pointing them in the right direction. Constant collaboration via quick iterations with the end users, product owners, and the development team helps ensure the project is done correctly.  The various agile development methodologies have helped greatly with creating products faster, but not without causing new problems. Complicated application deployments now occur weekly or monthly. Most of the products are web-based and deployed as a software service model. System performance and availability of these apps becomes mission critical. This is all much different from the old process of mailing new releases of client-server apps on CD once per quarter or year.The steady stream of new products and product enhancements puts a lot of pressure on IT operations to keep up with the software deployments and adding infrastructure capacity. The problem is most operations teams still move slowly thanks to change orders, documentation, procedures, testing and other processes. Operations can slow the process down and push back on the development team in some organizations. The DevOps movement is trying to solve some of these problems by integrating the development and operations teams more together. Rapid change introduces new problemsThe rapid product change ultimately creates some application problems along the way. Higher rates of change increase the likelihood of new application defects. Delivering applications as a software service also means that scalability of applications is critical. Development teams struggle to keep up with application defects and scalability concerns in their applications. Fixing application problems is a never ending job for agile development teams. Fixing problems before your customers do and fixing them quickly is critical. Most companies really struggle with this due to the divide between the development and operations groups. Fixing application problems typically requires querying databases, looking at log files, reviewing config files, reviewing error logs and other similar tasks. It becomes difficult to work on new features when your lead developers are working on defects from the last product version. Developers need more visibilityThe problem is most developers are not given access to see server and application information in the production environments. The operations team doesn’t trust giving all the developers the keys to the kingdom to log in to production and poke around the servers. The challenge is either give them no access, or potentially too much access. Those with access can still waste time figuring out the location of the application and how to connect to it over VPN. In addition, reproducing problems in test environments takes too much time and isn't always possible. System administrators spend a lot of time helping developers track down server information. Most companies give key developers access to all of the production resources so they can help resolve application defects. The problem is only those key people have access and they become a bottleneck. They end up spending 25-50% of their time on a daily basis trying to solve application issues because they are the only ones with access. These key employees’ time is best spent on strategic new projects, not addressing application defects. This job should fall to entry level developers, provided they have access to all the information they need to troubleshoot the problems.The solution to agile application support is giving all the developers limited access to the production environment and all the server information they need to see. Some companies create their own solutions internally to collect log files, centralize errors or other things to address the problem. Some developers even have access to server monitoring or other tools. But they key is giving them access to everything they need so they can see the full picture and giving access to the whole team.   • Using Definition of Done to Drive Agile Maturity

    I’ve been an Agile Coach at a lot of different clients over the years, and I want to share an approach I use to help them adopt and mature over time. It’s important to realize that “Agile” is not a black/white yes/no thing. Teams can be varying degrees of agile. I think of this as their agile maturity level. When I coach teams I want them to start out being a little agile, and get more agile as they mature. The approach I teach them is to use the definition of done as a technique to continuously improve their agile maturity over time. We’re probably all familiar with the concept of “Done Done” that represents what *actually* being done a feature means. Not just when a developer says he’s done right after he writes that last line of code that makes the feature kind-of work. Done Done means the coding is done, it’s been tested, installers and deployment packages have been created, user manuals have been updated, architecture docs have been updated, etc. To enable teams to internalize the concept of “Done Done”, they usually get together and come up with their Definition of Done (DoD) that defines all the activities that need to be completed before a feature is considered Done Done. The Done Done technique typically is applied only to features (aka User Stories). What I do is extend this to apply to several concepts such as User Stories, Sprints, Releases (and sometimes Check-Ins). During project kick-off I’ll usually sit down with the team and go through an exercise of creating DoD’s for each of these concepts (Stories/Sprints/Releases). We’ll usually start by just brainstorming a bunch of activities that could end up in these various DoD’s. Here’s some examples: Code Reviews StyleCop FxCop User Manuals Updated Architecture Docs Updated Tested by QA Tested by UAT Installers Created Support Knowledge Base Updated Deployment Instructions (for Ops) written Automated Unit Tests Run Automated Integration Tests Run Then we start by arranging these activities into the place they occur today (e.g. Do you do UAT testing only once per release? every sprint? every feature?). If the team was previously Waterfall most of these activities probably end up in the Release DoD. An extremely mature agile team would probably have most of these activities in the DoD for the User Stories (because an extremely mature agile team will probably do continuous deployment and release every story). So what we need to do as a team, is work to move these activities from their current home (Release DoD) down into the Sprint DoD and eventually into the User Story DoD (and maybe into the lower-level Check-In DoD if we decide to use that). We don’t have to move them all down to User Story immediately, but as a team we figure out what we think we’re capable of moving down to the Sprint cycle, and Story cycle immediately, and that becomes our starting DoD’s. Over time the team makes an effort to continue moving activities down from Release->Sprint->Story as they become more agile and more mature. I try to encourage them to envision a world in which they deploy to production as each User Story is completed. They would need to be updating User Manuals, creating installers, doing UAT testing (typical Release cycle activities) on every single User Story. They may never actually reach that point, but they should envision that, and strive to keep driving the activities down closer to the User Story cycle s they mature. This is a great technique to give a team an easy-to-follow roadmap to mature their agile practices over time. Sure there’s other aspects to maturity outside of this, but it’s a great technique, that’s easy to visualize, to drive agility into the team. Just keep moving those activities (aka “gates”) down the board from Release->Sprint->Story. I’ll try to give an example of what a recent client of mine had for their DoD’s (this is from memory, so probably not 100% accurate): Release Create/Update deployment Instructions For Ops Instructional Videos Updated Run manual regression test suite UAT Testing In this case that meant deploying to an environment shared across the enterprise that mirrored production and asking other business groups to test their own apps to ensure we didn’t break anything outside our system Sprint Deploy to UAT Environment But not necessarily actually request UAT testing occur User Guides updated Sprint Features Video Created In this case we decided to create a video each sprint showing off the progress (video version of Sprint Demo) User Story Manual Test scripts developed and run Tested by BA Deployed in shared QA environment Using automated deployment process Peer Code Review Code Check-In Compiled (warning-free) Passes StyleCop Passes FxCop Create installer packages Run Automated Tests Run Automated Integration Tests PS – One of my clients had a great question when we went through this activity. They said that if a Sprint is by definition done when the end-date rolls around (time-boxed), isn’t a DoD on a sprint meaningless – it’s done on the end-date regardless of whether those other activities are complete or not? My answer is that while that statement is true – the sprint is done regardless when the end date rolls around – if the DoD activities haven’t been completed I would consider the Sprint a failure (similar to not completing what was committed/planned – failure may be too strong a word but you get the idea). In the Retrospective that will become an agenda item to discuss and understand why we weren’t able to complete the activities we agreed would need to be completed each Sprint.

  • How does your team work together in a remote setup?

    Hi, we are a distributed team working on the object database db4o. The way we work: We try to program in pairs only. We use Skype and VNC or SharedView to connect and work together. In our online Tuesday meeting every week (usually about 1 hour) we talk about the tasks done last week we create new pairs for the next week with a random generator so knowledge and friendship distribute evenly we set the priority for any new tasks or bugs that have come in each team picks the tasks it likes to do from the highest prioritized ones. From Tuesday to Wednesday we estimate tasks. We have a unit of work we call "Ideal Developer Session" (IDS), maybe 2 or 3 hours of working together as a pair. It's not perfectly well defined (because we know estimation always is inaccurate) but from our past shared experience we have a common sense of what an IDS is. If we can't estimate a task because it feels too long for a week we break it down into estimatable smaller tasks. During a short meeting on Wednesday we commit to a workload we feel is well doable in a week. We commit to complete. If a team runs out of committed tasks during the week, it can pick new ones from the prioritized queue we have in Jira. When we started working this way, some of us found that remote pair programming takes a lot of energy because you are so focussed. If you pair program for more than 5 or 6 hours per day, you get drained. On the other hand working like this has turned out to be very efficient. The knowledge about our codebase is evenly distributed and we have really learnt lots from eachother. I would be very interested to hear about the experiences from other teams working in a similar way. Things like: How often do you meet? Have you tried different sprint lengths (one week, two week, longer) ? Which tools do you use? Which issue tracker do you use? What do you do about time zone differences? How does it work for you to integrate new people into the team? How many hours do you usually work per week? How does your management interact with the way you are working? Do you get put on a waterfall with hard deadlines? What's your unit of work? What is your normal velocity? (units of work done per week) Programming work should be fun and for us it usually is great fun. I would be happy about any new ideas how to make it even more fun and/or more efficient.

  • Software Architecture: Quality Attributes

    Quality is what all software engineers should strive for when building a new system or adding new functionality. Dictonary.com ambiguously defines quality as a grade of excellence. Unfortunately, quality must be defined within the context of a situation in that each engineer must extract quality attributes from a project’s requirements. Because quality is defined by project requirements the meaning of quality is constantly changing base on the project. Software architecture factors that indicate the relevance and effectiveness The relevance and effectiveness of architecture can vary based on the context in which it was conceived and the quality attributes that are required to meet. Typically when evaluating architecture for a specific system regarding relevance and effectiveness the following questions should be asked.   Architectural relevance and effectiveness questions: Does the architectural concept meet the needs of the system for which it was designed? Out of the competing architectures for a system, which one is the most suitable? If we look at the first question regarding meeting the needs of a system for which it was designed. A system that answers yes to this question must meet all of its quality goals. This means that it consistently meets or exceeds performance goals for the system. In addition, the system meets all the other required system attributers based on the systems requirements. The suitability of a system is based on several factors. In order for a project to be suitable the necessary resources must be available to complete the task. Standard Project Resources: Money Trained Staff Time Life cycle factors that affect the system and design The development life cycle used on a project can drastically affect how a system’s architecture is created as well as influence its design. In the case of using the software development life cycle (SDLC) each phase must be completed before the next can begin.  This waterfall approach does not allow for changes in a system’s architecture after that phase is completed. This can lead to major system issues when the architecture for the system is not as optimal because of missed quality attributes. This can occur when a project has poor requirements and makes misguided architectural decisions to name a few examples. Once the architectural phase is complete the concepts established in this phase must move on to the design phase that is bound to use the concepts and guidelines defined in the previous phase regardless of any missing quality attributes needed for the project. If any issues arise during this phase regarding the selected architectural concepts they cannot be corrected during the current project. This directly has an effect on the design of a system because the proper qualities required for the project where not used when the architectural concepts were approved. When this is identified nothing can be done to fix the architectural issues and system design must use the existing architectural concepts regardless of its missing quality properties because the architectural concepts for the project cannot be altered. The decisions made in the design phase then preceded to fall down to the implementation phase where the actual system is coded based on the approved architectural concepts established in the architecture phase regardless of its architectural quality. Conversely projects using more of an iterative or agile methodology to implement a system has more flexibility to correct architectural decisions based on missing quality attributes. This is due to each phase of the SDLC is executed more than once so any issues identified in architecture of a system can be corrected in the next architectural phase. Subsequently the corresponding changes will then be adjusted in the following design phase so that when the project is completed the optimal architectural and design decision are applied to the solution. Architecture factors that indicate functional suitability Systems that have function shortcomings do not have the proper functionality based on the project’s driving quality attributes. What this means in English is that the system does not live up to what is required of it by the stakeholders as identified by the missing quality attributes and requirements. One way to prevent functional shortcomings is to test the project’s architecture, design, and implementation against the project’s driving quality attributes to ensure that none of the attributes were missed in any of the phases. Another way to ensure a system has functional suitability is to certify that all its requirements are fully articulated so that there is no chance for misconceptions or misinterpretations by all stakeholders. This will help prevent any issues regarding interpreting the system requirements during the initial architectural concept phase, design phase and implementation phase. Consider the applicability of other architectural models When considering an architectural model for a project is also important to consider other alternative architectural models to ensure that the model that is selected will meet the systems required functionality and high quality attributes. Recently I can remember talking about a project that I was working on and a coworker suggested a different architectural approach that I had never considered. This new model will allow for the same functionally that is offered by the existing model but will allow for a higher quality project because it fulfills more quality attributes. It is always important to seek alternatives prior to committing to an architectural model. Factors used to identify high-risk components A high risk component can be defined as a component that fulfills 2 or more quality attributes for a system. An example of this can be seen in a web application that utilizes a remote database. One high-risk component in this system is the TCIP component because it allows for HTTP connections to handle by a web server and as well as allows for the server to also connect to a remote database server so that it can import data into the system. This component allows for the assurance of data quality attribute and the accessibility quality attribute because the system is available on the network. If for some reason the TCIP component was to fail the web application would fail on two quality attributes accessibility and data assurance in that the web site is not accessible and data cannot be update as needed. Summary As stated previously, quality is what all software engineers should strive for when building a new system or adding new functionality. The quality of a system can be directly determined by how closely it is implemented when compared to its desired quality attributes. One way to insure a higher quality system is to enforce that all project requirements are fully articulated so that no assumptions or misunderstandings can be made by any of the stakeholders. By doing this a system has a better chance of becoming a high quality system based on its quality attributes

  • Does Test Driven Development (TDD) improve Quality and Correctness? (Part 1)

    Since the dawn of the computer age, various methodologies have been introduced to improve quality and reduce cost. In this posting, I will by sharing my experiences with Test Driven Development; both its benefits and limitations. To start this topic, we need to agree on what TDD is. The first is to define each of the three words as used in this context. Test - An item or action which measures something in some quantifiable form. Driven - The primary motivation or focus of a series of activities (process) Development - All phases of a software project/product from concept through delivery. The above are very simple definitions that result in the following: "TDD is a process where the primary focus is on measuring and quantifying all aspects of the creation of a (software) product." There are many places where TDD is used outside of software development, even though it is not known by this name. Consider the (conventional) education process that most of us grew up on. The focus was to get the best grades as measured by different tests. Many of these tests measured rote memorization and not understanding of the subject matter. The result of this that many people graduated with high scores but without "quality and correctness" in their ability to utilize the subject matter (of course, the flip side is true where certain people DID understand the material but were not very good at taking this type of test). Returning to software development, let us look at some common scenarios. While these items are generally applicable regardless of platform, language and tools; the remainder of this post will utilize Microsoft Visual Studio and Team Foundation Server (TFS) for examples. It should be realized that everyone does at least some aspect of TDD. At the most rudimentary level, getting a program to compile involves a "pass/fail" measurement (is the syntax valid) that drives their ability to proceed further (run the program). Other developers may create "Unit Tests" in the belief that having a test for every method/property of a class and good code coverage is the goal of TDD. These items may be helpful and even important, but really only address a small aspect of the overall effort. To see TDD in a bigger view, lets identify the various activities that are part of the Software Development LifeCycle. These are going to be presented in a Waterfall style for simplicity, but each item also occurs within Iterative methodologies such as Agile/Scrum. the key ones here are: Requirements Gathering Architecture Design Implementation Quality Assurance Can each of these items be subjected to a process which establishes metrics (quantified metrics) that reflect both the quality and correctness of each item? It should be clear that conventional Unit Tests do not apply to all of these items; at best they can verify that a local aspect (e.g. a Class/Method) of implementation matches the (test writers perspective of) the appropriate design document. So what can we do? For each of area, the goal is to create tests that are quantifiable and durable. The ability to quantify the measurements (beyond a simple pass/fail) is critical to tracking progress(eventually measuring the level of success that has been achieved) and for providing clear information on what items need to be addressed (along with the appropriate time to address them - in varying levels of detail) . Durability is important so that the test can be reapplied (ideally in an automated fashion) over the entire cycle. Returning for a moment back to our "education example", one must also be careful of how the tests are organized and how the measurements are taken. If a test is in a multiple choice format, there is a significant statistical probability that a correct answer might be the result of a random guess. Also, in many situations, having the student simply provide a final answer can obscure many important elements. For example, on a math test, having the student simply provide a numeric answer (rather than showing the methodology) may result in a complete mismatch between the process and the result. It is hard to determine which is worse: The student who makes a simple arithmetric error at one step of a long process (resulting in a wrong answer) or The student who (without providing the "workflow") uses a completely invalid approach, yet still comes up with the right number. The "Wrong Process"/"Right Answer" is probably the single biggest problem in software development. Even very simple items can suffer from this. As an example consider the following code for a "straight line" calculation....Is it correct? (for Integral Points)         int Solve(int m, int b, int x) { return m * x + b; }   Most people would respond "Yes". But let's take the question one step further... Is it correct for all possible values of m,b,x??? (no fair if you cheated by being focused on the bolded text!)  Without additional information regarding constrains on "the possible values of m,b,x" the answer must be NO, there is the risk of overflow/wraparound that will produce an incorrect result! To properly answer this question (i.e. Test the Code), one MUST be able to backtrack from the implementation through the design, and architecture all the way back to the requirements. And the requirement itself must be tested against the stakeholder(s). It is only when the bounding conditions are defined that it is possible to determine if the code is "Correct" and has "Quality". Yet, how many of us (myself included) have written such code without even thinking about it. In many canses we (think we) "know" what the bounds are, and that the code will be correct. As we all know, requirements change, "code reuse" causes implementations to be applied to different scenarios, etc. This leads directly to the types of system failures that plague so many projects. This approach to TDD is much more holistic than ones which start by focusing on the details. The fundamental concepts still apply: Each item should be tested. The test should be defined/implemented before (or concurrent with) the definition/implementation of the actual item. We also add concepts that expand the scope and alter the style by recognizing: There are many things beside "lines of code" that benefit from testing (measuring/evaluating in a formal way) Correctness and Quality can not be solely measured by "correct results" In the future parts, we will examine in greater detail some of the techniques that can be applied to each of these areas....

  • Agilist, Heal Thyself!

    I’ve been meaning to blog about a great experience I had earlier in the year at Prairie Dev Con Calgary.  Myself and Steve Rogalsky did a session that we called “Agilist, Heal Thyself!”.  We used a format that was new to me, but that Steve had seen used at another conference.  What we did was start by asking the audience to give us a list of challenges they had had when adopting agile.  We wrote them all down, then had everybody vote on the most interesting ones.  Then we split into two groups, and each group was assigned one of the agile challenges.  We had 20 minutes to discuss the challenge, and suggest solutions or approaches to improve things.  At the end of the 20 minutes, each of the groups gave a brief summary of their discussion and learning's, then we mixed up the groups and repeated with another 2 challenges. The 2 groups I was part of had some really interesting discussions, and suggestions: Unfinished Stories at the end of Sprints The first agile challenge we tackled, was something that every single Scrum team I have worked with has struggled with.  What happens when you get to the end of a Sprint, and there are some stories that are only partially completed.  The team in question was getting very de-moralized as they felt that every Sprint was a failure as they never had a set of fully completed stories. How do you avoid this? and/or what do you do when it happens? There were 2 pieces of advice that were well received: 1. Try to bring stories to completion before starting new ones.  This is advice I give all my Scrum teams.  If you have a 3-week sprint, what happens all too often is you get to the end of week 2, and a lot of stories are almost done; but almost none are completely done.  This is a Bad Thing.  I encourage the teams I work with to only start a new story as a very last resort.  If you finish your task look at the stories in progress and see if there’s anything you can do to help before moving onto a new story.  In the daily standup, put a focus on seeing what stories got completed yesterday, if a few days go by with none getting completed, be sure this fact is visible to the team and do something about it.  Something I’ve been doing recently is introducing WIP (Work In Progress) limits while using Scrum.  My current team has 2-week sprints, and we usually have about a dozen or stories in a sprint.  We instituted a WIP limit of 4 stories.  If 4 stories have been started but not finished then nobody is allowed to start new stories.  This made it obvious very quickly that our QA tasks were our bottleneck (we have 4 devs, but only 1.5 testers).  The WIP limit forced the developers to start to pickup QA tasks before moving onto the next dev tasks, and we ended our sprints with many more stories completely finished than we did before introducing WIP limits. 2. Rather than using time-boxed sprints, why not just do away with them altogether and go to a continuous flow type approach like KanBan.  Limit WIP to keep things under control, but don’t have a fixed time box at the end of which all tasks are supposed to be done.  This eliminates the problem almost entirely.  At some points in the project (releases) you need to be able to burn down all the half finished stories to get a stable release build, but this probably occurs less often than every sprint, and there are alternative approaches to achieve it using branching strategies rather than forcing your team to try to get to Zero WIP every 2-weeks (e.g. when you are ready for a release, create a new branch for any new stories, but finish all existing stories in the current branch and release it). Trying to Introduce Agile into a team with previous Bad Agile Experiences One of the agile adoption challenges somebody described, was he was in a leadership role on a team he had recently joined – lets call him Dave.  This team was currently very waterfall in their ALM process, but they were about to start on a new green-field project.  Dave wanted to use this new project as an opportunity to do things the “right way”, using an Agile methodology like Scrum, adopting TDD, automated builds, proper branching strategies, etc.  The problem he was facing is everybody else on the team had previously gone through an “Agile Adoption” that was a horrible failure.  Dave blamed this failure on the consultant brought in previously to lead this agile transition, but regardless of the reason, the team had very negative feelings towards agile, and was very resistant to trying it out again.  Dave possibly had the authority to try to force the team to adopt Agile practices, but we all know that doesn’t work very well.  What was Dave to do? Ultimately, the best advice was to question *why* did Dave want to adopt all these various practices. Rather than trying to convince his team that these were the “right way” to run a dev project, and trying to do a Big Bang approach to introducing change.  He would be better served by identifying problems the team currently faces, have a discussion with the team to get everybody to agree that specific problems existed, then have an open discussion about ways to address those problems.  This way Dave could incrementally introduce agile practices, and he doesn’t even need to identify them as “agile” practices if he doesn’t want to.  For example, when we discussed with Dave, he said probably the teams biggest problem was long periods without feedback from users, then finding out too late that the software is not going to meet their needs.  Rather than Dave jumping right to introducing Scrum and all it entails, it would be easier to get buy-in from team if he framed it as a discussion of existing problems, and brainstorming possible solutions.  And possibly most importantly, don’t try to do massive changes all at once with a team that has not bought-into those changes.  Taking an incremental approach has a greater chance of success. I see something similar in my day job all the time too.  Clients who for one reason or another claim to not be fans of agile (or not ready for agile yet).  But then they go on to ask me to help them get shorter feedback cycles, quicker delivery cycles, iterative development processes, etc.  It’s kind of funny at times, sometimes you just need to phrase the suggestions in terms they are using and avoid the word “agile”.   • Webcast Q&A: ING on How to Scale Role Management and Compliance

    Thanks to all who attended the live webcast we hosted on ING: Scaling Role Management and Access Certifications to Thousands of Applications on Wed, April 11th. Those of you who couldn’t join us, the webcast replay is now available. Many thanks to our guest speaker, Mark Robison, Enterprise Architect at ING for walking us through ING’s drivers and rationale for the platform approach, the phased implementation strategy, results & metrics, roadmap and recommendations. We greatly appreciate the insight he shared with us all on the deployment synergies between Oracle Identity Manager (OIM) and Oracle Identity Analytics (OIA) to enforce streamlined user and role management and scalable compliance. Mark was also kind enough to walk us through specific solutions features that helped ING manage the problem of role explosion and implement closed loop remediation. Our host speaker, Neil Gandhi, Principal Product Manager, Oracle rounded off the presentation by discussing common use cases and deployment scenarios we see organizations implement to automate user/identity administration and enforce closed-loop scalable compliance. Neil also called out the specific features in Oracle Identity Analytics 11gR1 that cater to expediting and streamlining compliance processes such as access certifications. While we tackled a few questions during the webcast, we have captured the responses to those that we weren’t able to get to here; our sincere thanks to Mark Robison for taking the time to respond to questions specific to ING’s implementation and strategy. Q. Did you include business friendly entitlment descriptions, or is the business seeing application descriptors A. We include very business friendly descriptions.  The OIA tool has the facility to allow this. Q. When doing attestation on job change, who is in the workflow to review and confirm that the employee should continue to have access? Is that a best practice?   A. The new and old manager  are in the workflow.  The tool can check for any Separation of Duties (SOD) violations with both having similiar accesses.  It may not be a best practice, but it is a reality of doing your old and new job for a transition period on a transfer. Q. What versions of OIM and OIA are being used at ING?   A. OIM 11gR1 and OIA 11gR1; the very latest versions available. Q. Are you using an entitlements / role catalog?   A. Yes. We use both roles and entitlements. Q. What specific unexpected benefits did the Identity Warehouse provide ING?   A. The most unanticipated was to help Legal Hold identify user ID's in the various applications.   Other benefits included providing a one stop shop for all aggregated ID information. Q. How fine grained are your application and entitlements? Did OIA, OIM support that level of granularity?   A. We have some very fine grained entitlements, but we role this up into approved Roles to allow for easier management.   For managing very fine grained entitlements, Oracle offers the Oracle Entitlement Server.  We currently do not own this software but are considering it. Q. Do you allow any individual access or is everything truly role based?   A. We are a hybrid environment with roles and individual positive and negative entitlements Q. Did you use an Agile methodology like scrum to deliver functionality during your project? A. We started with waterfall, but used an agile approach to provide benefits after the initial implementation Q. How did you handle rolling out the standard ID format to existing users? A. We just used the standard IDs for new users.  We have not taken on a project to address the existing nonstandard IDs. Q. To avoid role explosion, how do you deal with apps that require more than a couple of entitlement TYPES? For example, an app may have different levels of access and it may need to know the user's country/state to associate them with particular customers.   A. We focus on the functional user and craft the role around their daily job requirements.  The role captures the required application entitlements.  To keep role explosion down, we use role mining in OIA and also meet and interview the business.  It is an iterative process to get role consensus. Q. Great presentation! How many rounds of Certifications has ING performed so far?  A. Around 7 quarters and constant certifications on transfer. Q. Did you have executive support from the top down   A. Yes  The executive support was key to our success. Q. For your cloud instance are you using OIA or OIM as SaaS?  A. No.  We are just provisioning and deprovisioning to various Cloud providers.  (Service Now is an example) Q. How do you ensure a role owner does not get more priviliges as are intended and thus violates another role, e,g, a DBA Roles should not get tor rigt to run somethings as root, as this would affect the root role? A. We have SOD  checks.  Also all Roles are initially approved by external audit and the role owners have to certify the roles and any changes Q. What is your ratio of employees to roles?   A. We are still in process going through our various lines of business, so I do not have a final ratio.  From what we have seen, the ratio varies greatly depending on the Line of Business and the diversity of Job Functions.  For standardized lines of business such as call centers, the ratio is very good where we can have a single role that covers many employees.  For specialized lines of business like treasury, it can be one or two people per role. Q. Is ING using Oracle On Demand service ?   A. No Q. Do you have to implement or migrate to OIM in order to get the Identity Warehouse, or can OIA provide the identity warehouse as well if you haven't reached OIM yet? A. No, OIM deployment is not required to implement OIA’s Identity Warehouse but as you heard during the webcast, there are tremendous deployment synergies in deploying both OIA and OIM together. Q. When is the Security Governor product coming out? A. Oracle Security Governor for Healthcare is available today.   • Combined Likelihood Models

    In a series of posts on this blog we have already described a flexible approach to recording events, a technique to create analytical models for reporting, a method that uses the same principles to generate extremely powerful facet based predictions and a waterfall strategy that can be used to blend multiple (possibly facet based) models for increased accuracy. This latest, and also last, addition to this sequence of increasing modeling complexity will illustrate an advanced approach to amalgamate models, taking us to a whole new level of predictive modeling and analytical insights; combination models predicting likelihoods using multiple child models. The method described here is far from trivial. We therefore would not recommend you apply these techniques in an initial implementation of Oracle Real-Time Decisions. In most cases, basic RTD models or the approaches described before will provide more than enough predictive accuracy and analytical insight. The following is intended as an example of how more advanced models could be constructed if implementation results warrant the increased implementation and design effort. Keep implemented statistics simple! Combining likelihoods Because facet based predictions are based on metadata attributes of the choices selected, it is possible to generate such predictions for more than one attribute of a choice. We can predict the likelihood of acceptance for a particular product based on the product category (e.g. ‘toys’), as well as based on the color of the product (e.g. ‘pink’). Of course, these two predictions may be completely different (the customer may well prefer toys, but dislike pink products) and we will have to somehow combine these two separate predictions to determine an overall likelihood of acceptance for the choice. Perhaps the simplest way to combine multiple predicted likelihoods into one is to calculate the average (or perhaps maximum or minimum) likelihood. However, this would completely forgo the fact that some facets may have a far more pronounced effect on the overall likelihood than others (e.g. customers may consider the product category more important than its color). We could opt for calculating some sort of weighted average, but this would require us to specify up front the relative importance of the different facets involved. This approach would also be unresponsive to changing consumer behavior in these preferences (e.g. product price bracket may become more important to consumers as a result of economic shifts). Preferably, we would want Oracle Real-Time Decisions to learn, act upon and tell us about, the correlations between the different facet models and the overall likelihood of acceptance. This additional level of predictive modeling, where a single supermodel (no pun intended) combines the output of several (facet based) models into a single prediction, is what we call a combined likelihood model. Facet Based Scores As an example, we have implemented three different facet based models (as described earlier) in a simple RTD inline service. These models will allow us to generate predictions for likelihood of acceptance for each product based on three different metadata fields: Category, Price Bracket and Product Color. We will use an Analytical Scores entity to store these different scores so we can easily pass them between different functions. A simple function, creatively named Compute Analytical Scores, will compute for each choice the different facet scores and return an Analytical Scores entity that is stored on the choice itself. For each score, a choice attribute referring to this entity is also added to be returned to the client to facilitate testing. One Offer To Predict Them All In order to combine the different facet based predictions into one single likelihood for each product, we will need a supermodel which can predict the likelihood of acceptance, based on the outcomes of the facet models. This model will not need to consider any of the attributes of the session, because they are already represented in the outcomes of the underlying facet models. For the same reason, the supermodel will not need to learn separately for each product, because the specific combination of facets for this product are also already represented in the output of the underlying models. In other words, instead of learning how session attributes influence acceptance of a particular product, we will learn how the outcomes of facet based models for a particular product influence acceptance at a higher level. We will therefore be using a single All Offers choice to represent all offers in our combined likelihood predictions. This choice has no attribute values configured, no scores and not a single eligibility rule; nor is it ever intended to be returned to a client. The All Offers choice is to be used exclusively by the Combined Likelihood Acceptance model to predict the likelihood of acceptance for all choices; based solely on the output of the facet based models defined earlier. The Switcheroo In Oracle Real-Time Decisions, models can only learn based on attributes stored on the session. Therefore, just before generating a combined prediction for a given choice, we will temporarily copy the facet based scores—stored on the choice earlier as an Analytical Scores entity—to the session. After the prediction is made, we will clear the Analytical Scores session attribute to ensure it does not pollute any of the other (facet) models. To guarantee our combined likelihood model will learn based on the facet based scores—and is not distracted by the other session attributes—we will configure the model to exclude any other inputs, save for the instance of the Analytical Scores session attribute, on the model attributes tab. Recording Events In order for the combined likelihood model to learn correctly, we must ensure that the Analytical Scores session attribute is set correctly at the moment RTD records any events related to a particular choice. We apply essentially the same switching technique as before in a Record Combined Likelihood Event function. // set session attribute to contain facet based scores // (this is the only input for the combined model). session().setAnalyticalScores(choice.getAnalyticalScores); // record input event against All Offers choice. The informant itself has no particular configuration and does nothing in itself; it is used only to force the model to learn at the exact instant we have set the Analytical Scores session attribute to the correct values. Reporting Results After running a few thousand (artificially skewed) simulated sessions on our ILS, the Decision Center reporting shows some interesting results. In this case, these results reflect perfectly the bias we ourselves had introduced in our tests. In practice, we would obviously use a wider range of customer attributes and expect to see some more unexpected outcomes. The facetted model for categories has clearly picked up on the that fact our simulated youngsters have little interest in purchasing the one red-hot vehicle our ILS had on offer. Also, it would seem that customer age is an excellent predictor for the acceptance of pink products. Looking at the key drivers for the All Offers choice we can see the relative importance of the different facets to the prediction of overall likelihood. The comparative importance of the category facet for overall prediction might, in part, be explained by the clear preference of younger customers for toys over other product types; as evident from the report on the predictiveness of customer age for offer category acceptance. Conclusion Oracle Real-Time Decisions' flexible decisioning framework allows for the construction of exceptionally elaborate prediction models that facilitate powerful targeting, but nonetheless provide insightful reporting. Although few customers will have a direct need for such a sophisticated solution architecture, it is encouraging to see that this lies within the realm of the possible with RTD; and this with limited configuration and customization required. There are obviously numerous other ways in which the predictive and reporting capabilities of Oracle Real-Time Decisions can be expanded upon to tailor to individual customers needs. We will not be able to elaborate on them all on this blog; and finding the right approach for any given problem is often more difficult than implementing the solution.
