The attendance was better than I was expecting for December and we had our first Programming Languages Meeting where Gary did a great presentation on an intro to Ruby. The best surprize of the evening happened when I was about to leave, Robert MacLean asked me how we did our MS licensing – the fact being that we were about to reach the end of our empower license with Microsoft and that I had no idea how we were going to afford upgrading it early next year.   • My History with Agile

    I’m going to write my history with Agile here.  That way, in future posts, I can refer back to it, instead of typing it out in the post that contains information you may actually want to read.  Note that I’m actually a pretty senior developer, and do lots of technical interviews.  I’m an Agile fan because of the difference it makes in peoples lives and the improvement in quality it brings, and I’ll sacrifice my technological advance to help teams. Management History I started management pretty early in my career, starting with the first job that I ever had.  I actually do NOT have a CS or similar degree.  I have a Bachelor’s of Business Administration with an emphasis in Computer Information Systems. My first management gigs were around call center work and were very schedule oriented.  I didn’t understand the true value of teams, and I’m ashamed to admit, I actually installed a fingerprint scanner as a time clock in this job.  I shudder to think of the impact that I had on the team spirit.  I didn’t even trust them enough to fill out their time cards correctly.  How sad. I was managing nearly 100 people in this position, with the help of a great set of subordinates. I did try to come up with reward programs for the team, but again, didn’t understand the concept of team, so instead of letting the team determine how the rewards should work, I mandated from on high, which isn’t a good thing. I was told that I wasn’t the type that would be a good manager by people whom I respected a lot.  They said it because I was a computer geek, since they don’t understand good management either, but in retrospect, they were right about me then.  I was too green. After my first job, I went on to other jobs and with the exception of one job, I’ve managed people at them all.  The rest of the management story is important for understanding agile, so I’ll save it for my next post. Technical History I’ve been in software development for many, many years.  I technically started programming on a commodore 64 in basic.  I didn’t know that I was programming, but I was sure having fun.  That was followed by batch files, Gorilla hacking (I always had to win), WordPerfect Macro programming and other things that taught me the basics. My first “real” job was with a telephone company, and that’s where I made my first database application in DataEase, wrote my first VBA app and started using real programming tools, like turbo pascal, vb3-vb5, and semi-real tools like RPG and VisualRPG.  I wrote my first web page in 1994, and built my first data driven web page in 1995 using perlDB.  You really can do anything with Perl.  At this time, I also started a Linux based internet service provider that is still in operation today.  One of the people I worked with is now a Microsoft employee building and designing frameworks you probably know well.  Smart guy.  I also built my first ASP applications connecting to Sql Server 6.5, setup Exchange 5.5 for the company, and many other system administration stuff.  I’m a programmer by choice, mostly because I don’t really like PC support. From there, I went on to a large state agency.  I got to see and maintain true waterfall projects.  5 years of maintaining the 200 VB COM+ (MTS, actually) dlls that were used to calculate a single number is a long time.  That was all Microsoft DNS technologies.  SQL Server and VB6 were the tools of choice, although .net started to be a factor near the end of employment.  I did some heavy XML work at this job and even wrote an XSD parser and validator in VB6 that was a shim until MSXML 3.0 came out.  Prior to 3.0, XSD’s weren’t supported, and I didn’t want to write DTDs. Ironically, jobs after this were more generic.  I pretty much settled in on the .net framework and revisions of it.  Lots of WPF, some silverlight, lots of ASP.NET, some SQL Azure, lots of SQL Server, some Oracle, but I don’t think that I was as passionate about development and technologies.  I was more into the management of development.  I like people.   • Agile Awakenings and the Rules of Agile

    For those that care, you can read my history of management and technology to understand why I think I’m qualified to talk about this at all.  It’s boring, so feel free to skip it. Awakenings I first started to play around with the idea of “agile” in 2004 or 2005.  I found a book on the Rational Unified Process that I thought was good, and attempted to implement parts of it.  I thought I was agile, but really, it wasn’t.   I still didn’t understand the concept of a team.  I still wanted to tell the team what to do and how to get it done.  I still thought I was smarter than the team. After that job, I started work on another project and began helping that team.  The first few months were really rough.  We were implementing Scrum, which was relatively new to everyone on the team, and, quite frankly, I was doing a poor job of it.  I was trying to micro-manage every aspect of the teams work, and we were all miserable. The moment of change came when the senior architect bailed on the project.  His comment to me was: “This isn’t Agile.  Where are the stand-ups?  Where are the stories?”  He was dead on, and I finally woke up.  I finally realized that I was the problem!  I wasn’t trusting the team.  I wasn’t helping the team.  I was being a manager. Like many (most?), I was claiming to be Agile and use Scrum, but I wasn’t in fact following the rules Scrum.  Since then, I’ve done a lot of studying, hands on practice, coaching of many different teams, and other learning around Scrum, and I have discovered that Scrum has some rules that must be followed for success, even though the process is about continuous improvement. I’ve been practicing Scrum right for about 4 years now and have helped multiple teams implement it successfully, so what you’re about to get is based on experience, rather than just theory. The Rules of Scrum In my experience, what I’ve found is that most companies that claim to be doing Scrum or Agile are actually NOT doing either.  This stems largely because they think that they can “adopt the rules of Agile that fit their organization.”  Sadly, many of them think that this means they can adopt iterations (sprints) and not much else.  Either that, or they think they can do whatever they want, or were doing before, and call it Scrum.  This is simply not true. Here are some rules that must be followed for you to really be doing Scrum.  I’ll go into detail on each one of these posts in future blog posts and update links here.  My intent is that this will help other teams implementing scrum to see more success. Agile does not allow you to do whatever you want A Product Owner is required A ScrumMaster is required The team must function as a Team, and QA must be part of the team Support from upper management is required A prioritized product backlog is required A prioritized sprint backlog is required Release planning is required Complete spring planning is required Showcases are required Velocity must be measured Retrospectives are required Daily stand-ups are required Visibility is absolutely required For now, I think that’s enough, although I reserve the right to add more.  If you’re breaking any of these rules, you’re probably not doing Scrum.  There are exceptions to these rules, but until you have practiced Scrum for a while, you don’t know what those exceptions are. Breaking the Rules Many teams break these rules because they are the ones that expose the most pain.  Scrum is not Advil.  It’s not intended to mask the pain, its intended to cure it.  Let me explain that analogy a bit more.  Recently, my 7 year old son broke his arm, quite severely (see the X-Ray to the right).  That caused him a great deal of pain.  We went first to one doctor, and after viewing the X-Ray, they determined that there was no way that they’d cast the arm at their location.  It was simply too bad of a break for them to deal with.  They did, however, give him some Advil for the pain and put a splint on his arm to stabilize the broken bones.  Within minutes, he was feeling much better.  Had we been stupid, we could have gone home and he’d have been just as happy as ever . . . until the pain medication wore off or one of his siblings touched the splint.  Then, all of that pain would come right back to the top.  Sure, he could make it go away by just taking more Advil and moving the splint out of the way, but that wasn’t going to fix the problem permanently. We ended up in an emergency room with a doctor who could fix his arm.  However, we were warned that the fix was going to be VERY painful, and it was.  Even with heavy sedation (Propofol), my son was in enough pain that he squirmed and wiggled trying to get his arm away from the doctor.  He had to endure this pain in order to have a functional arm. But the setting wasn’t the end.  He had to have several casts, had to have it re-broken once, since the first setting didn’t take and finally was given a clean bill of health. Agile implementation is much like this story.  Agile was developed as a result of people recognizing that the development methodologies that were currently in place simply were ineffective.  However, the fix to the broken development that’s been festering for many years is not painless.  Many people start Agile thinking that things will be wonderful.  They won’t!  Agile is about visibility, and often, it brings great pain to surface.  It causes all of the missed deadlines, the cowboy coders, the coasters, the micro-managers, the lazy, and all of the other problems that are really part of your development process now to become painfully visible to EVERYONE.  Many people don’t like this exposure.  Agile will make the pain better, but not if you remove the cast (the rules above) prematurely and start breaking the rules that expose the most pain.  The healing will take time and is not instant (like Advil).  Figuring out what the true source of pain and fixing it is very valuable to you, your team, and your company.  Remember as you’re doing this that Agile isn’t the source of the pain, it’s really just exposing it.  Find the source. My recommendation is that ALL of these rules are followed for a minimum of six months, and preferably for an entire year, before you decide to break any of these rules.  Get a few good releases under your belt.  Figure out what your velocity is and start firing as a team.  Chances are, after you see agile really in action, you won’t want to break the rules because you’ll see their value.   • Big Visible Charts

    An important part of Agile is the concept of transparency and visibility. In proper functioning teams, stakeholders can look at any team at any time in the iteration or release and see how that team is doing by simply looking at what we call Big Visible Charts. If you’ve done Scrum, you’ve seen these charts. However, interpreting these charts can often be an art form. There are several different charts that can be useful. In this newsletter, I’ll focus on the Iteration Burndown and Cumulative Flow charts. I’ve included a copy of the spreadsheet that I used to create the charts, and if you don’t have a tool that creates them for you, you can use this spreadsheet to do so. Our preferred tool for managing Scrum projects is Rally. Rally creates all of these charts for you, saving you quite a bit of time. The Iteration Burndown and Cumulative Flow Charts This is the main chart that teams use. Although less useful to stakeholders, this chart is critical to the team and provides quite a bit of information to the team about how their iteration is going. Most charts are a combination of the charts below, so you may need to combine aspects of each section to understand what is happening in your iterations. Ideal Ah, isn’t that a pretty picture? Unfortunately, it’s also very unrealistic. I’ve seen iterations that come close to ideal, but never that match perfectly. If your iteration matches perfectly, chances are, someone is playing with the numbers. Reality is just too difficult to have a burndown chart that matches this exactly. Late Planning Iteration started, but the team didn’t. You can tell this by the fact that the real number of estimated hours didn’t appear until day two. In the cumulative flow, you can also see that nothing was defined in Day one and two. You want to avoid situations like this. You’ll note that the team had to burn faster than is ideal to meet the iteration because of the late planning. This often results in long weeks and days. Testing Starved Determining whether or not testing is starved is difficult without the cumulative flow. The pattern in the burndown could be nothing more that developers not completing stories early enough or could be caused by stories being too big. With the cumulative flow, however, you see that only small bites are in progress and stories were completed early, but testing didn’t start testing until the end of the iteration, and didn’t complete testing all stories in the iteration. When this happens, question whether or not your testing resources are sufficient for your team and whether or not acceptance is adequately defined. No Testing With this one, both graphs show the same thing; the team needs testers and testing! Without testing, what was completed cannot be verified to make sure that it is acceptable to the business. If you find yourself in this situation, review your testing practices and acceptance testing process and make changes today. Late Development With this situation, both graphs tell a story. In the top graph, you can see that the hours failed to burn down as quickly as the team expected. This could be caused by the team not correctly estimating their hours or the team could have had illness or some other issue that affected them. Often, when teams are tackling something that is more unknown, they’ll run into technical barriers that cause the burn down to happen slower than expected. In the cumulative flow graph, you can see that not much was completed in the first few days. This could be because of illness or technical barriers or simply poor estimation. Testing was able to keep up with everything that was completed, however. No Tool Updating When you see graphs that look like this, you can be assured that it’s because the team is not updating the tool that generates the graphs. Review your policy for when they are to update. On the teams that I run, I require that each team member updates the tool at least once daily. You should also check to see how well the team is breaking down stories into tasks. If they’re creating few large tasks, graphs can look similar to this. As a general rule, I never allow tasks, other than Unit Testing and Uncertainty, to be greater than eight hours in duration. Scope Increase I always encourage team members to enter in however much time they think they have left on a task, even if that means increasing the total amount of time left to do. You get a much better and more realistic picture this way. Increasing time remaining could explain the burndown graph, but by looking at the cumulative flow graph, we can see that stories were added to the iteration and scope was increased. Since planning should consume all of the hours in the iteration, this is almost always a bad thing. If the scope change happened late in the iteration and the hours remaining were well below the ideal burn, then increasing scope is probably o.k., but estimation needs to get better. However, with the charts above, that’s clearly not what happened and the team was required to do extra work to make the iteration. If you find this happening, your product owner and ScrumMasters need training. The team also needs to learn to say no. Scope Decrease Scope decreases are just as bad as scope increases. Usually, graphs above show that the team did a poor job of estimating their stories and part way through had to reduce scope to change the iteration. This will happen once in a while, but if you find it’s a pattern on your team, you need to re-evaluate planning. Some teams are hopelessly optimistic. In those cases, I’ll introduce a task I call “Uncertainty.” With Uncertainty, the team estimates how many hours they might need if things don’t go well with the tasks they’ve defined. They try to estimate things that could go poorly and increase the time appropriately. Having an Uncertainty task allows them to have a low and high estimate. Uncertainty should not just be an arbitrary buffer. It must correlate to real uncertainty in the tasks that have been defined. Stories are too Big Often, we see graphs like the ones above. Note that the burndown looks fairly good, other than the chunky acceptance of stories. However, when you look at cumulative flow, you can see that at one point, everything is in progress. This is a bad thing. When you see graphs like this, you’re in one of two states. You may just have a very small team and can only handle one or two stories in your iteration. If you have more than one or two people, then the most likely problem is that your stories are far too big. To combat this, break large high hour stories into smaller pieces that can be completed independently and accepted independently. If you don’t, you’ll likely be requiring your testers to do heroic things to complete testing on the last day of the iteration and you’re much more likely to have the entire iteration fail, because of the limited amount of things that can be completed. Summary There are other charts that can be useful when doing scrum. If you don’t have any big visible charts, you really need to evaluate your process and change. These charts can provide the team a wealth of information and help you write better software.   • How can i link a oracle user to a business objects user

    I have a problem with linking the oracle user to a business objects user. I will try to explain it as detailed as possible; I have a Oracle database (10g) where a couple of users are defined. These users can query on information with application X. Those records will then be written into the oracle database. The records that is written into the database has a ID that links to the person that has run the query. I also have a active directory in wich a couple of users are made; testuser1, testuser2. When those users log on, and want to load a report in Business Objects XI i want them to see the information that was created when the report was activated by that same user that had runned the query before with application X. The name of the person in the active directory and the name in the oracle database are not the same but i dont think that would be a problem in this stage. So the steps i took: First, i run a report in application X (with a account prodpim_rs) wich fills my Oracle database with a record. The second step is logging on as testuser1 (from the AD) and then login on Business Objects XI with the account. Now i want to load a report with the information in my Oracle database. So the prodpim_rs user and the testuser must have a link between them. I am wondering how to forfill this. Can i link the account, wich is made in a Oracle database, with the user of BO wich is linked to my AD? Thank you in advance for your reply Robert

  • Should you ever re-estimate user stories?

    My current project is having a 'discussion' which is split down the middle- "this story is more complex than we originally thought, we should re-estimate" vs "you should never re-estimate as you only ever estimate up and never down". Can anyone shed some light on whether you ever should re-estimate? IMHO I'd imagine you could bring up an entirely new card for a new requirement or story, but going back and re-estimating on backlog items seems to skew the concept of relative sizing and will only ever 'inflate' your backlog.

  • Help with Apache mod_rewrite rules

    I want to change some legacy URL's like this: /modules.php?name=News&file=article&sid=600 to this: /news/story/600/ This is what I have tried: RewriteEngine on RewriteCond %{QUERY_STRING} ^name=News&file=([a-z_]+)&sid=([0-9]+) RewriteRule ^modules\.php /news/story/%2/ [R=301,L] However I still get 404's on the old URLs. I do have some other rewrite rules working, so I am pretty sure mod_rewrite is enabled and functioning. Any ideas? Thanks.

  • Using Remote Desktop, connect to a Windows 7 domain user account without first logging on locally?

    I have a dell laptop (henceforth we'll call this the server) running Windows 7 Enterprise. The server is part of my company's domain. My primary user account is a domain account. When I am at home and not connected to the domain, I prefer to connect to the server using Remote Desktop Connection from my MacBook Pro (we'll call this the client). The problem is, that if I do not physically login to the server, I am unable to connect to it using RDC from the client. I have a local administrator account on the server, and connecting to it via RDC works just fine. I had a feeling that the Mac RDC application was not giving me the full story, so I attempted the same procedure from a Windows 7 client. When trying to login, I get this message: So basically, If I logon to the server physically with my domain user and lock the computer, I can then successfully logon from the client. Otherwise, I am unable to connect.

For example: input: Joe Robert I thought about using SELECT * FROM tablename WHERE firstname LIKE BUT the table stores the first and last name separately, so I'm not sure how to do the search in this case

  • MSVC 2008 - Unresolved External errors with LIB but only with DLL, not with EXE project

    I have a DLL that I am trying to link with a libjpeg LIB using MSVC 2008 that is generating Unresolved External Symbol errors for the libjpeg functions. I also have a test project that links with the exact same libjpeg library file and links without error and runs fine too. I have triple-checked my LIB path and dependent LIBS list settings and literally copy and pasted them from the EXE project to the DLL project. I still get the errors. I do have the libjpeg include headers surrounded by extern "C" so it is not a name mangling issue and the unresolved external warnings show the "missing" libjpeg functions as undecorated (just a leading underscore and the @ sign parameter byte count suffix after each name). What could make the linker with the DLL project be unable to find the functions properly when the test EXE project has no trouble at all? I'm using the pre-compiled 32-bit static multi-threaded debug library which I downloaded from ClanLib. Thanks, Robert

  • How can I scrape the current webpage with php/javascript?

    I have made the following webpage for generating interactive todo lists: http://robert-kent.com/todo/todo.php Basically, the user pastes a numbered todo list and each task is placed into it's own div with a unique id. Users can add notes to the tasks (done with javascript) and can click the green check when the task is done to hide it. I'd like to add an Export button which would generate a report of which tasks were completed and which were not, along with the user-entered notes. After a bit of searching I understand that what I want to do is scrape the page, but I haven't the faintest idea of the best way to do it. Many of the articles and tutorials I have found with Google involve scraping other sites and don't really explain how I could iterate over each div on the page.     The error I'm getting: in /Users/robert/Documents/funWithFrameworks/build/Debug-iphonesimulator/funWithFrameworks.framework/funWithFrameworks, can't link with a main executable Cliff notes: trying to include framework doesn't want to link More detail: I'm developing for a mobile device... hint, hint using Xcode and I'm trying to make my own custom framework which I can include from another application. So far, I've done the following: Create a new project; an iPhone OS window based app. Go to target info- under packaging, change the wrapper extension from app to framework Go to Action-new build phase - copy headers. Change roles of headers to 'public' From my application, I add the framework to the frameworks group.
