  • Is data transfer response related to cable bandwidth limit?

    Hello, Before this, I'm using shared 100Mbps bandwidth. Its fast enough. And now, the server running dedicated 10Mbps bandwidth. When running 10Mbps, it takes more time to completely load the same page. The server bandwidth usage is small, with average less than 5Mbps. (I can see some website hosted at same data center loads very fast.)

  • Google chrome proxy authentication dialogue timeout

    I am on a network that uses LDAP proxy for authentication based on a username and password. Whenever I start Google Chrome, it pops up with a proxy authentication dialogue, but the dialogue disappears automatically after variable amount of time (sometimes it stays for 5 seconds some times less than 1 second). I have found the same issue with Chromium also. Is there any configuration I can set to control this timeout, or say, auto-authenticate with my authentication details from the shell or DE (Gnome3 on Arch)?

  • Text files on linux have "<97>" characters

    When viewing a particular text file in vim or less on Linux or OS X, all the en dashes show up as highlighted "<97" characters. What control-sequence do I need to type in order to substitute the hyphens back? For example, the following doesn't work in vim: % s/<97>/--/g Typing bracket nine seven bracket is not the same as typing the actual special character.

  • Can you password protect access to a directory (to local and networked PCs) in Windows XP Pro?

    I could just compress the directory as a .zip file w/ a password (which I think would just look like a compressed folder w/ a password) but I'd like something with less overhead (i.e., none of the decompression, etc.) Any ideas? Clarification/update: I'd like to have anyone be able to access it from another computer if they know the password. I.e., I don't want them to have to log in as a different user, etc., but, rather just enter a password.

    I have some ISOs that need to be available across a WAN, so we are using an http server to host them (allows for non-authenticated, read-only access (beyond being on the VPN) to the data store). The server the ISOs reside on is running CentOS 4, and Apache 2.0.58. Is there a way around the 2GB filesize limit with Apache 2.0 without using the split utility to chunk the ISOs down to a less-than-2GB size?

  • What add-in/workbench framework is the best .NET alternative to Eclipse RCP?

    I'm looking for a plugin-based application framework that is comparable to the Eclipse Plugin Framework, which to my simple mind consists of: a core plugin management framework (Equinox / OSGI), which provides the ability to declare extension endpoints and then discover and load plugins that service those endpoints. (this is different than Dependency Injection, but admittedly the difference is subtle - configuration is highly de-centralized, there are versioning concerns, it might involve an online plugin repository, and most importantly to me, it should be easy for the user to add plugins without needing to know anything about the underlying architecture / config files) many layers of plugins that provide a basic workbench shell with concurrency support, commands, preference sheets, menus, toolbars, key bindings, etc. That is just scratching the surface of the RCP, which itself is meant to serve as the foundation of your application, which you build by writing / assembling even more plugins. Here's what I've gleaned from the internet in the past couple of days... As far as I can tell, there is nothing in the .NET world that remotely approaches the robustness and maturity of the Eclipse RCP for Java but there are several contenders that do either #1 or #2 pretty well. (I should also mention that I have not made a final decision on WinForms vs WPF, so I'm also trying to understand the level of UI coupling in any candidate framework. I'm also wondering about platform coupling and source code licensing) I must say that the open-source stuff is generally less-documented but easier to understand, while the MS stuff typically has more documentation but is less accessible, so that with many of the MS technologies, I'm left wondering what they actually do, in a practical sense. These are the libraries I have found: SharpDevelop The first thing I looked at was SharpDevelop, which does both #1 and also #2 in a basic way (no insult to SharpDevelop, which is admirable - I just mean more basic than Eclipse RCP). However, SharpDevelop is an application more than a framework, and there are basic assumptions and limitations there (i.e. being somewhat coupled to WinForms). Still, there are some articles on CodeProject explaining how to use it as the foundation for an application. System.Addins It appears that System.Addins is meant to provide a robust add-in loading framework, with some sophisticated options for loading assemblies with varying levels of trusts and even running the out of process. It appears to be primarily code-based, and pretty code-heavy, with lots of assemblies that serve to insulate against versioning issues., using Guidance Automation to generate a good deal of code. So far I haven't found many System.AddIns articles that illustrate how it could be used to build something like an Eclipse RCP, and many people seem to be wringing their hands about its complexity. Mono.Addins It appears that Mono.Addins was influenced by System.Addins, SharpDevelop, and MonoDevelop. It seems to provide the basics from System.Addins, with less sophisticated options for plugin loading, but more simplicity, with attribute-based registration, XML manifests, and the infrastructure for online plugin repositories. It has a pretty good FAQ and documentation, as well as a fairly robust set of examples that really help paint a picture of how to develop an architecture like that of SharpDevelop or Eclipse. The examples use GTK for UI, but the framework itself is not coupled to GTK. So it appears to do #1 (add-in loading) pretty well and points the way to #2 (workbench framework). It appears that Mono.Addins was derived from MonoDevelop, but I haven't actually looked at whether MonoDevelop provides a good core workbench framework. Managed Extensibility Framework This is what everyone's talking about at the moment, and it's slowly getting clearer what it does, but I'm still pretty fuzzy, even after reading several posts on SO. The official word is that it "can live side-by-side" with System.Addins. However, it doesn't reference it and it appears to reproduce some of its functionality. It seems to me, then, that it is a simpler, more accessible alternative to System.Addins. It appears to be more like Mono.Addins in that it provides attribute-based wiring. It provides "catalogs" that can be attribute-based or directory-based. It does not seem to provide any XML or manifest-based wiring. So far I haven't found much documentation and the examples seem to be kind of "magical" and more reminiscent of attribute-based DI, despite the clarifications that MEF is not a DI container. Its license just got opened up, but it does reference WindowsBase -- not sure if that means it's coupled to Windows. Acropolis I'm not sure what this is. Is it MEF, or something that is still coming? Composite Application Blocks There are WPF and Winforms Composite Application blocks that seem to provide much more of a workbench framework. I have very little experience with these but they appear to rely on Guidance Automation quite a bit are obviously coupled with the UI layers. There are a few examples of combining MEF with these application blocks. I've done the best I could to answer my own question here, but I'm really only scratching the surface, and I don't have experience with any of these frameworks. Hopefully some of you can add more detail about the frameworks you have experience with. It would be great if we could end up with some sort of comparison matrix.

  • Wisdom of merging 100s of Oracle instances into one instance

    Our application runs on the web, is mostly an inquiry tool, does some transactions. We host the Oracle database. The app has always had a different instance of Oracle for each customer. A customer is a company which pays us to provide our service to the company's employees, typically 10,000-25,000 employees per customer. We do a major release every few years, and migrating to that new release is challenging: we might have a team at the customer site for a couple weeks, explaining new functionality and setting up the driving data to suit that customer. We're considering going multi-client, putting all our customers into a single shared Oracle 11g instance on a big honkin' Windows Server 2008 server -- in order to reduce costs. I'm wondering if that's advisable. There are some advantages to having separate instances for each customer. Tell me if these are bogus, please. In my rough guess about decreasing importance: Our customers MyCorp and YourCo can be migrated separately when breaking changes are made to the schema. (With multi-client, we'd be migrating 300+ customers overnight!?!) MyCorp's data can be easily backed up and (!!!) restored, without affecting other customers. MyCorp's data is securely separated from their competitor YourCo's data, without depending on developers to get the code right and/or DBAs getting the configuration right. Performance is better because the database is smaller (5,000 vs 2,000,000 rows in ~50 tables). If MyCorp's offices are (mostly) in just one region, then the MyCorp's instance can be geographically co-located there, so network lag doesn't hurt performance. We can provide better service to global clients, for the same reason. In MyCorp wants to take their database in-house, then we can easily export their instance, to get MyCorp their data. Load-balancing is easier because instances can be placed on different servers (this is with a web farm). When a DEV or QA instance is needed, it's easier to clone the real instance and anonymize the data, because there's much less data. Because they're small enough, developers can have their own instance running locally, so they can work on code while waiting at the airport and while in-flight, without fighting VPN hassles. Q1: What are other advantages of separate instances? We are contemplating changing the database schema and merging all of our customers into one Oracle instance, running on one hefty server. Here are advantages of the multi-client instance approach, most important first (my WAG). Please snipe if these are bogus: Less work for the DBAs, since they only need to maintain one instance instead of hundreds. Less DBA work translates to cheaper, our main motive for this change. With just one instance, the DBAs can do a better job of optimizing performance. They'll have time to add appropriate indexes and review our SQL. It will be easier for developers to debug & enhance the application, because there is only one schema and one app (there might be dozens of schema versions if there are hundreds of instances, with a different version of the app for each version of the schema). This reduces costs too. The alternative is having to start every debug session with (1) What version is this customer running and (2) Let's struggle to recreate the corresponding development environment, code and database. (We need a Virtual Machine that includes the code AND database instance for each patch and release!) Licensing Oracle is cheaper because it's priced per server irrespective of heft (or something -- I don't know anything about the subject). The database becomes a viable persistent store for web session data, because there is just one instance. Some database operations are easier with one multi-client instance, like finding a participant when they're hazy about which customer they (or their spouse, maybe) works for: all the names are in one table. Reporting across customers is straightforward. Q2: What are other advantages of having multiple clients in one instance? Q3: Which approach do you think is better (why)? Instance per customer, or all customers in one instance? I'm concerned that having one multi-client instance makes migration near-impossible, and that's a deal killer... ... unless there is a compromise solution like having two multi-client instances, the old and the new. In that case case, we would design cross-instance solutions for finding participants, reporting, etc. so customers could go from one multi-client instance to the next without anything breaking. I was told there was a better way to do it, but not how, and that I am using too many if statements, and that it's prone to causing an error through url manipulation: Search.cfm will processes a search made from a search bar present on all pages, with one search input (titleName). If search.cfm is accessed manually (through URL not through using the simple search bar on all pages) it displays an advanced search form with three inputs (titleName, genreID, platformID) or it evaluates searchResponse variable and decides what to do. If simple search query is blank, has no results, or less than 3 characters it displays an error If advanced search query is blank, has no results, or less than 3 characters it displays an error If any successful search returns results, they come back normally.   • SQL SERVER – Retrieve and Explore Database Backup without Restoring Database – Idera virtual databas

    I recently downloaded Idera’s SQL virtual database, and tested it. There are a few things about this tool which caught my attention. My Scenario It is quite common in real life that sometimes observing or retrieving older data is necessary; however, it had changed as time passed by. The full database backup was 40 GB in size, and, to restore it on our production server, it usually takes around 16 to 22 minutes, depending on the load server that is usually present. This range in time varies from one server to another as per the configuration of the computer. Some other issues we used to have are the following: When we try to restore a large 40-GB database, we needed at least that much space on our production server. Once in a while, we even had to make changes in the restored database, and use the said changed and restored database for our purpose, making it more time-consuming. My Solution I have heard a lot about the Idera’s SQL virtual database tool.. Well, right after we started to test this tool, we found out that it really delivers what it promises. Using this software was very easy and we were able to restore our database from backup in less than 2 minutes, sparing us from the usual longer time of 16–22 minutes. The needful was finished in a total of 10 minutes. Another interesting observation is that there is no need to have an additional space for restoring the database. For complete database restoration, the single additional MB on the drive is not required anymore. We can use the database in the same way as our regular database, and there is no need for any additional configuration and setup. Let us look at the most relevant points of this product based on my initial experience: Quick restoration of the database backup No additional space required for database restoration virtual database has no physical .MDF or .LDF The database which is restored is, in fact, the backup file converted in the virtual database. DDL and DML queries can be executed against this virtually restored database. Regular backup operation can be implemented against virtual database, creating a physical .bak file that can be used for future use. There was no observed degradation in performance on the original database as well the restored virtual database. Additional T-SQL queries can be let off on the virtual database. Well, this summarizes my quick review. And, as I was saying, I am very impressed with the product and I plan to explore it more. There are many features that I have noticed in this tool, which I think can be very useful if properly understood. I had taken a few screenshots using my demo database afterwards. Let us see what other things this tool can do besides the mentioned activities. I am surprised with its performance so I want to know how exactly this feature works, specifically in the matter of why it does not create any additional files and yet, it still allows update on the virtually restored database. I guess I will have to send an e-mail to the developers of Idera and try to figure this out from them. I think this tool is very useful, and it delivers a high level of performance way more than what I expected. Soon, I will write a review for additional uses of SQL virtual database.. If you are using SQL virtual database in your production environment, I am eager to learn more about it and your experience while using it. The ‘Virtual’ Part of virtual database When I set out to test this software, I thought virtual database had something to do with Hyper-V or visualization. In fact, the virtual database is a kind of database which shows up in your SQL Server Management Studio without actually restoring or even creating it. This tool creates a database in SSMS from the backup of the same database. The backup, however, works virtually the same way as original database. Potential Usage of virtual database: As soon as I described this tool to my teammate, I think his very first reaction was, “hey, if we have this then there is no need for log shipping.” I find his comment very interesting as log shipping is something where logs are moved to another server. In fact, there are no updates on the database from log; I would rather compare it with Snapshot Replication. In fact, whatever we use, snapshot replicated database can be similarly used and configured with virtual database. I totally believe that we can use it for reporting purpose. In fact, after this database was configured, I think the uses of this tool are unlimited. I will have to spend some more time studying it and will get back to you.     Building a multi player asteroids game where ships compete with each other. Using UDP. Wanted to minimize traffic sent to server. Which would you do: Send periodic keyboard state samples every from client every to match server physics update rate e.g. 50 times per second. Highly resilient to packet loss and other reliabilty problems. Out of date packets disacarded by server. Generates a lot of unnuecessary traffic. Only send keyboard state when it changes (key up, key down). Radically less traffic sent from client to server. However, UDP can lose packets without you being informed. So the latter method could result in the vital packet never being resent unless I detect and resend this in a timely manner.

    A few days ago the iReport Team announced the new 5.5.0 iReport release. With it comes the latest iReport plugin for NetBeans IDE 7.4. The NetBeans iReport plugin is by FAR the most downloaded plugin on the NetBeans Plugin Portal.     Last week we enjoyed looking at Windows 3.1 running in VMware Player on Windows 7.  Today, let’s upgrade our 3.1 to 95, and get a look at how most of us remember Windows from the 90’s. In this demo, we’re running the first release of Windows 95 (version 4.00.950) in VMware Player 3.0 running on Windows 7 x64.  For fun, we ran the 95 upgrade on the 3.1 virtual machine we built last week. Windows 95 So let’s get started.  Here’s the first setup screen.  For the record, Windows 95 installed in about 15 minutes or less in VMware in our test. Strangely, Windows 95 offered several installation choices.  They actually let you choose what extra parts of Windows to install if you wished.  Oh, and who wants to run Windows 95 on your “Portable Computer”?  Most smartphones today are more powerful than the “portable computers” of 95. Your productivity may vastly increase if you run Windows 95.  Anyone want to switch? No, I don’t want to restart … I want to use my computer! Welcome to Windows 95!  Hey, did you know you can launch programs from the Start button? Our quick spin around Windows 95 reminded us why Windows got such a bad reputation in the ‘90’s for being unstable.  We didn’t even get our test copy fully booted after installation before we saw our first error screen.  Windows in space … was that the most popular screensaver in Windows 95, or was it just me? Hello Windows 3.1!  The UI was still outdated in some spots.   Ah, yes, Media Player before it got 101 features to compete with iTunes. But, you couldn’t even play CDs in Media Player.  Actually, CD player was one program I used almost daily in Windows 95 back in the day. Want some new programs?  This help file about new programs designed for Windows 95 lists a lot of outdated names in tech.    And, you really may want some programs.  The first edition of Windows 95 didn’t even ship with Internet Explorer.   We’ve still got Minesweeper, though! My Computer had really limited functionality, and by default opened everything in a new window.  Double click on C:, and it opens in a new window.  Ugh. But Explorer is a bit more like more modern versions. Hey, look, Start menu search!  If only it found the files you were looking for… Now I’m feeling old … this shutdown screen brought back so many memories … of shutdowns that wouldn’t shut down! But, you still have to turn off your computer.  I wonder how many old monitors had these words burned into them?     Last week we enjoyed looking at Windows 3.1 running in VMware Player on Windows 7.  Today, let’s upgrade our 3.1 to 95, and get a look at how most of us remember Windows from the 90’s. In this demo, we’re running the first release of Windows 95 (version 4.00.950) in VMware Player 3.0 running on Windows 7 x64.  For fun, we ran the 95 upgrade on the 3.1 virtual machine we built last week. Windows 95 So let’s get started.  Here’s the first setup screen.  For the record, Windows 95 installed in about 15 minutes or less in VMware in our test. Strangely, Windows 95 offered several installation choices.  They actually let you choose what extra parts of Windows to install if you wished.  Oh, and who wants to run Windows 95 on your “Portable Computer”?  Most smartphones today are more powerful than the “portable computers” of 95. Your productivity may vastly increase if you run Windows 95.  Anyone want to switch? No, I don’t want to restart … I want to use my computer! Welcome to Windows 95!  Hey, did you know you can launch programs from the Start button? Our quick spin around Windows 95 reminded us why Windows got such a bad reputation in the ‘90’s for being unstable.  We didn’t even get our test copy fully booted after installation before we saw our first error screen.  Windows in space … was that the most popular screensaver in Windows 95, or was it just me? Hello Windows 3.1!  The UI was still outdated in some spots.   Ah, yes, Media Player before it got 101 features to compete with iTunes. But, you couldn’t even play CDs in Media Player.  Actually, CD player was one program I used almost daily in Windows 95 back in the day. Want some new programs?  This help file about new programs designed for Windows 95 lists a lot of outdated names in tech.    And, you really may want some programs.  The first edition of Windows 95 didn’t even ship with Internet Explorer.   We’ve still got Minesweeper, though! My Computer had really limited functionality, and by default opened everything in a new window.  Double click on C:, and it opens in a new window.  Ugh. But Explorer is a bit more like more modern versions. Hey, look, Start menu search!  If only it found the files you were looking for… Now I’m feeling old … this shutdown screen brought back so many memories … of shutdowns that wouldn’t shut down! But, you still have to turn off your computer.  I wonder how many old monitors had these words burned into them?   • Parameter _rollback_segment_count can cause trouble

    Just some weeks ago we've learned that setting the hidden underscore parameter: _rollback_segment_count may cause trouble during upgrade. This parameter is used in very rare cases to have under all circumstances and situations this specified number of UNDO's online. Now during upgrade this may result in massive latch contention due to bug14226559 - and there's a patch available as well. Recommendation is to unset it during upgrade. I don't think that many people will hit this as I personally haven't seen databases with this underscore in their init.ora or spfiles. So take this post more or less as a reminder for myself

The output show me my object but with the pink square at more or less 50% rate! So if I try to draw more sprites, it's like a little poney dream. Note If I apply Color.Black on the Draw method, the sprite is like expected :|

  • If You Could Cut Your Meeting Times in ½ Would You?

                    I know it sounds like a big promise. And what I'm thinking about may not cut a :60 minute meeting into :30 minutes, but it could make meetings and interactions up to 2X more productive. How? Social Media for the Enterprise, Not Social Media In the Enterprise Bear with me. I'm not talking about whether or not workers should or shouldn't have access to Facebook on corporate networks. That topic has been discussed @ length. I'm also not talking about the direct benefits of Social Networking tools like Presence (the ability to see someone online and ask a question in real-time), blogs, RSS feeds or external tools like Twitter. The Un-Measurable Benefits Would you do something that you believe will have a positive effect--but can't be measured? It's impossible to quantify the effectiveness of a meeting. However, what I am talking about would be more of a byproduct of all of the social networking tools above. Here's the hypothesis: As I've gotten more and more busy with work, family, travel and kids--and the same has happened to my friends and family--I'm less and less connected. But by introducing Facebook to my life I've not only made connections with longtime friends whom I haven't spoken to in years--but I've increased the pace and quality of interactions, on and offline, with close friends who I see and speak to every week. In some cases it even enhances the connections and interactions with those I see or speak to every day. The same holds true in an organization. Especially a larger one with highly matrixed organizational structures. You work with people on a project, new people come in with each different project and a disproportionate amount of time is spent getting oriented and staying current. Going back to the initial value proposition--making meetings shorter/more effective--a large amount of time is spent: -          At Project Kick-off: Meeting and understanding team member's histories, goals & roles -          Ongoing: Summarizing events since the last meeting or update email In my personal, Facebook life today I know that: -          My best friend from college - has been stranded in India for 5 days because of the volcano in Iceland and is now only 250 miles from home -          One of my co-workers started conference calls at 6:30 this morning -          My wife wasn't terribly pleased with my painting skills in our new bathroom (disclosure: she told me this face to face too) Strengthening Weak Links A recent article in CIO Magazine, Three Dangerous Social Media Misconceptions (Kristen Burnham, March 12, 2010) calls out the #1 misconception as follows: 1. "Face-to-face relationships are far more valuable than virtual ones." While some level of physical interaction will always add value to relationships, Gartner says that come 2020, most relationships and teams will be based on "weak links"--that is, you may not have personally met a contact, but you'll know of or may have interacted with him via social sites like Facebook, LinkedIn and Twitter. The sooner your enterprise adopts these tools, the sooner your employees will learn them, and the sooner you'll begin to cultivate these relationships-of-the-future.   I personally believe that it's not an either/or choice between face-to-face and virtual interactions. In fact, I'll be as bold as saying it doesn't matter. I can point to two extremely valuable work relationships that I've had over the past 5 years: -          I shared an office with one of them -          I met the other person, face-to-face, only once Both relationships were very productive. The dynamics were similar. The communication tactics differed immensely. What does matter is the quality, frequency and relevance of interactions. Still sound like too much? An over-promise?   • “Being Agile” Means No Documentation, Right?

    Ask most software professionals what Agile is and they’ll probably start talking about flexibility and delivering what the customer wants.  Some may even mention the word “iterations”.  But inevitably, they’ll say at some point that it means less or even no documentation.  After all, doesn’t creating, updating, and circulating painstakingly comprehensive documentation that everyone and their mother have officially signed off on go against the very core of Agile?  Of course it does!  But really, they’re missing the point! Read The Agile Manifesto. (No, seriously - read it now. It’s short. I’ll wait.)  It’s essentially a list of values.  More specifically, it’s a right-side/left-side weighted list of values:  “Value this over that”. Many people seem to get the impression that this is really a “good vs. bad” list and that those values on the right side are evil and should essentially be tossed on the floor.  This leads to the conclusion that in order to be Agile we must throw away our fancy expensive tools, document as little as possible, and scoff at the idea of a project plan.  This conclusion is quite convenient because it essentially means “less work, more productivity!” (particularly in regards to the documentation and project planning).  I couldn’t disagree with this conclusion more. My interpretation of the Manifesto targets “over” as the operative word.  It’s not just a list of right vs. wrong or good vs. bad.  It’s a list of priorities.  In other words, none of the concepts on the list should be removed from your development lifecycle – they are all important… just not equally important.  This is not a unique interpretation, in fact it says so right at the end of the manifesto! So, the next time your team sits down to tackle that big new project, don’t make the first order of business to outlaw all meetings, documentation, and project plans.  Instead, collaborate with both your team and the business members involved (you do have business members sitting in the room, directly involved in the project planning, right?) and determine the bare minimum that will allow all of you to work and communicate in the best way possible.  This often means that you can pick and choose which parts of the Agile methodologies and process work for your particular project and end up with an amalgamation of Waterfall, Agile, XP, SCRUM and whatever other methodologies the members of your team have been exposed to (my favorite is “SCRUMerfall”). The biggest implication of this is that there is no one way to implement Agile.  There is no checklist with which you can tick off boxes and confidently conclude that, “Yep, we’re Agile™!”  In fact, depending on your business and the members of your team, moving to Agile full-bore may actually be ill-advised.  Such a drastic change just ends up taking everyone out of their comfort zone which they inevitably fall back into by the end of the project.  This often results in frustration to the point that Agile is abandoned altogether because “we just need to ship something!”  Needless to say, this is far more devastating to a project. Instead, I offer this approach: keep it simple and take it slow.  If your business members or customers are only involved at the beginning phases and nowhere to be seen until the project is delivered, invite them to your daily meetings; encourage them to keep up to speed on what’s going on on a daily basis and provide feedback.  If your current process is heavy on the documentation, try to reduce it as opposed to eliminating it outright.  If you need a “TPS Change Request” signed in triplicate with a 5-day “cooling off period” before a change is implemented, try a simple bug tracking system!  Tighten the feedback loop! Finally, at the end of every “iteration” (whatever that means to you, as long as it’s relatively frequent), take as much time as you can spare (even if it’s an hour or so) and perform some kind of retrospective.  Learn from your mistakes.  Figure out what’s working for you and what’s not, then fix it.  Before you know it you’ve got a handful of iterations and/or projects under your belt and you sit down with your team to realize that, “Hey, this is working - we’re pretty Agile!”  After all, Agile is a Zen journey.  It’s a destination that you aim for, not force, and even if you never reach true “enlightenment” that doesn’t mean your team can’t be exponentially better off from merely taking the journey.

  • Scrum in 5 Minutes

    The goal of this blog entry is to explain the basic concepts of Scrum in less than five minutes. You learn how Scrum can help a team of developers to successfully complete a complex software project. Product Backlog and the Product Owner Imagine that you are part of a team which needs to create a new website – for example, an e-commerce website. You have an overwhelming amount of work to do. You need to build (or possibly buy) a shopping cart, install an SSL certificate, create a product catalog, create a Facebook page, and at least a hundred other things that you have not thought of yet. According to Scrum, the first thing you should do is create a list. Place the highest priority items at the top of the list and the lower priority items lower in the list. For example, creating the shopping cart and buying the domain name might be high priority items and creating a Facebook page might be a lower priority item. In Scrum, this list is called the Product Backlog. How do you prioritize the items in the Product Backlog? Different stakeholders in the project might have different priorities. Gary, your division VP, thinks that it is crucial that the e-commerce site has a mobile app. Sally, your direct manager, thinks taking advantage of new HTML5 features is much more important. Multiple people are pulling you in different directions. According to Scrum, it is important that you always designate one person, and only one person, as the Product Owner. The Product Owner is the person who decides what items should be added to the Product Backlog and the priority of the items in the Product Backlog. The Product Owner could be the customer who is paying the bills, the project manager who is responsible for delivering the project, or a customer representative. The critical point is that the Product Owner must always be a single person and that single person has absolute authority over the Product Backlog. Sprints and the Sprint Backlog So now the developer team has a prioritized list of items and they can start work. The team starts implementing the first item in the Backlog — the shopping cart — and the team is making good progress. Unfortunately, however, half-way through the work of implementing the shopping cart, the Product Owner changes his mind. The Product Owner decides that it is much more important to create the product catalog before the shopping cart. With some frustration, the team switches their developmental efforts to focus on implementing the product catalog. However, part way through completing this work, once again the Product Owner changes his mind about the highest priority item. Getting work done when priorities are constantly shifting is frustrating for the developer team and it results in lower productivity. At the same time, however, the Product Owner needs to have absolute authority over the priority of the items which need to get done. Scrum solves this conflict with the concept of Sprints. In Scrum, a developer team works in Sprints. At the beginning of a Sprint the developers and the Product Owner agree on the items from the backlog which they will complete during the Sprint. This subset of items from the Product Backlog becomes the Sprint Backlog. During the Sprint, the Product Owner is not allowed to change the items in the Sprint Backlog. In other words, the Product Owner cannot shift priorities on the developer team during the Sprint. Different teams use Sprints of different lengths such as one month Sprints, two-week Sprints, and one week Sprints. For high-stress, time critical projects, teams typically choose shorter sprints such as one week sprints. For more mature projects, longer one month sprints might be more appropriate. A team can pick whatever Sprint length makes sense for them just as long as the team is consistent. You should pick a Sprint length and stick with it. Daily Scrum During a Sprint, the developer team needs to have meetings to coordinate their work on completing the items in the Sprint Backlog. For example, the team needs to discuss who is working on what and whether any blocking issues have been discovered. Developers hate meetings (well, sane developers hate meetings). Meetings take developers away from their work of actually implementing stuff as opposed to talking about implementing stuff. However, a developer team which never has meetings and never coordinates their work also has problems. For example, Fred might get stuck on a programming problem for days and never reach out for help even though Tom (who sits in the cubicle next to him) has already solved the very same problem. Or, both Ted and Fred might have started working on the same item from the Sprint Backlog at the same time. In Scrum, these conflicting needs – limiting meetings but enabling team coordination – are resolved with the idea of the Daily Scrum. The Daily Scrum is a meeting for coordinating the work of the developer team which happens once a day. To keep the meeting short, each developer answers only the following three questions: 1. What have you done since yesterday? 2. What do you plan to do today? 3. Any impediments in your way? During the Daily Scrum, developers are not allowed to talk about issues with their cat, do demos of their latest work, or tell heroic stories of programming problems overcome. The meeting must be kept short — typically about 15 minutes. Issues which come up during the Daily Scrum should be discussed in separate meetings which do not involve the whole developer team. Stories and Tasks Items in the Product or Sprint Backlog – such as building a shopping cart or creating a Facebook page – are often referred to as User Stories or Stories. The Stories are created by the Product Owner and should represent some business need. Unlike the Product Owner, the developer team needs to think about how a Story should be implemented. At the beginning of a Sprint, the developer team takes the Stories from the Sprint Backlog and breaks the stories into tasks. For example, the developer team might take the Create a Shopping Cart story and break it into the following tasks: · Enable users to add and remote items from shopping cart · Persist the shopping cart to database between visits · Redirect user to checkout page when Checkout button is clicked During the Daily Scrum, members of the developer team volunteer to complete the tasks required to implement the next Story in the Sprint Backlog. When a developer talks about what he did yesterday or plans to do tomorrow then the developer should be referring to a task. Stories are owned by the Product Owner and a story is all about business value. In contrast, the tasks are owned by the developer team and a task is all about implementation details. A story might take several days or weeks to complete. A task is something which a developer can complete in less than a day. Some teams get lazy about breaking stories into tasks. Neglecting to break stories into tasks can lead to “Never Ending Stories” If you don’t break a story into tasks, then you can’t know how much of a story has actually been completed because you don’t have a clear idea about the implementation steps required to complete the story. Scrumboard During the Daily Scrum, the developer team uses a Scrumboard to coordinate their work. A Scrumboard contains a list of the stories for the current Sprint, the tasks associated with each Story, and the state of each task. The developer team uses the Scrumboard so everyone on the team can see, at a glance, what everyone is working on. As a developer works on a task, the task moves from state to state and the state of the task is updated on the Scrumboard. Common task states are ToDo, In Progress, and Done. Some teams include additional task states such as Needs Review or Needs Testing. Some teams use a physical Scrumboard. In that case, you use index cards to represent the stories and the tasks and you tack the index cards onto a physical board. Using a physical Scrumboard has several disadvantages. A physical Scrumboard does not work well with a distributed team – for example, it is hard to share the same physical Scrumboard between Boston and Seattle. Also, generating reports from a physical Scrumboard is more difficult than generating reports from an online Scrumboard. Estimating Stories and Tasks Stakeholders in a project, the people investing in a project, need to have an idea of how a project is progressing and when the project will be completed. For example, if you are investing in creating an e-commerce site, you need to know when the site can be launched. It is not enough to just say that “the project will be done when it is done” because the stakeholders almost certainly have a limited budget to devote to the project. The people investing in the project cannot determine the business value of the project unless they can have an estimate of how long it will take to complete the project. Developers hate to give estimates. The reason that developers hate to give estimates is that the estimates are almost always completely made up. For example, you really don’t know how long it takes to build a shopping cart until you finish building a shopping cart, and at that point, the estimate is no longer useful. The problem is that writing code is much more like Finding a Cure for Cancer than Building a Brick Wall. Building a brick wall is very straightforward. After you learn how to add one brick to a wall, you understand everything that is involved in adding a brick to a wall. There is no additional research required and no surprises. If, on the other hand, I assembled a team of scientists and asked them to find a cure for cancer, and estimate exactly how long it will take, they would have no idea. The problem is that there are too many unknowns. I don’t know how to cure cancer, I need to do a lot of research here, so I cannot even begin to estimate how long it will take. So developers hate to provide estimates, but the Product Owner and other product stakeholders, have a legitimate need for estimates. Scrum resolves this conflict by using the idea of Story Points. Different teams use different units to represent Story Points. For example, some teams use shirt sizes such as Small, Medium, Large, and X-Large. Some teams prefer to use Coffee Cup sizes such as Tall, Short, and Grande. Finally, some teams like to use numbers from the Fibonacci series. These alternative units are converted into a Story Point value. Regardless of the type of unit which you use to represent Story Points, the goal is the same. Instead of attempting to estimate a Story in hours (which is doomed to failure), you use a much less fine-grained measure of work. A developer team is much more likely to be able to estimate that a Story is Small or X-Large than the exact number of hours required to complete the story. So you can think of Story Points as a compromise between the needs of the Product Owner and the developer team. When a Sprint starts, the developer team devotes more time to thinking about the Stories in a Sprint and the developer team breaks the Stories into Tasks. In Scrum, you estimate the work required to complete a Story by using Story Points and you estimate the work required to complete a task by using hours. The difference between Stories and Tasks is that you don’t create a task until you are just about ready to start working on a task. A task is something that you should be able to create within a day, so you have a much better chance of providing an accurate estimate of the work required to complete a task than a story. Burndown Charts In Scrum, you use Burndown charts to represent the remaining work on a project. You use Release Burndown charts to represent the overall remaining work for a project and you use Sprint Burndown charts to represent the overall remaining work for a particular Sprint. You create a Release Burndown chart by calculating the remaining number of uncompleted Story Points for the entire Product Backlog every day. The vertical axis represents Story Points and the horizontal axis represents time. A Sprint Burndown chart is similar to a Release Burndown chart, but it focuses on the remaining work for a particular Sprint. There are two different types of Sprint Burndown charts. You can either represent the remaining work in a Sprint with Story Points or with task hours (the following image, taken from Wikipedia, uses hours). When each Product Backlog Story is completed, the Release Burndown chart slopes down. When each Story or task is completed, the Sprint Burndown chart slopes down. Burndown charts typically do not always slope down over time. As new work is added to the Product Backlog, the Release Burndown chart slopes up. If new tasks are discovered during a Sprint, the Sprint Burndown chart will also slope up. The purpose of a Burndown chart is to give you a way to track team progress over time. If, halfway through a Sprint, the Sprint Burndown chart is still climbing a hill then you know that you are in trouble. Team Velocity Stakeholders in a project always want more work done faster. For example, the Product Owner for the e-commerce site wants the website to launch before tomorrow. Developers tend to be overly optimistic. Rarely do developers acknowledge the physical limitations of reality. So Project stakeholders and the developer team often collude to delude themselves about how much work can be done and how quickly. Too many software projects begin in a state of optimism and end in frustration as deadlines zoom by. In Scrum, this problem is overcome by calculating a number called the Team Velocity. The Team Velocity is a measure of the average number of Story Points which a team has completed in previous Sprints. Knowing the Team Velocity is important during the Sprint Planning meeting when the Product Owner and the developer team work together to determine the number of stories which can be completed in the next Sprint. If you know the Team Velocity then you can avoid committing to do more work than the team has been able to accomplish in the past, and your team is much more likely to complete all of the work required for the next Sprint. Scrum Master There are three roles in Scrum: the Product Owner, the developer team, and the Scrum Master. I’v e already discussed the Product Owner. The Product Owner is the one and only person who maintains the Product Backlog and prioritizes the stories. I’ve also described the role of the developer team. The members of the developer team do the work of implementing the stories by breaking the stories into tasks. The final role, which I have not discussed, is the role of the Scrum Master. The Scrum Master is responsible for ensuring that the team is following the Scrum process. For example, the Scrum Master is responsible for making sure that there is a Daily Scrum meeting and that everyone answers the standard three questions. The Scrum Master is also responsible for removing (non-technical) impediments which the team might encounter. For example, if the team cannot start work until everyone installs the latest version of Microsoft Visual Studio then the Scrum Master has the responsibility of working with management to get the latest version of Visual Studio as quickly as possible. The Scrum Master can be a member of the developer team. Furthermore, different people can take on the role of the Scrum Master over time. The Scrum Master, however, cannot be the same person as the Product Owner. Using SonicAgile SonicAgile (SonicAgile.com) is an online tool which you can use to manage your projects using Scrum. You can use the SonicAgile Product Backlog to create a prioritized list of stories. You can estimate the size of the Stories using different Story Point units such as Shirt Sizes and Coffee Cup sizes. You can use SonicAgile during the Sprint Planning meeting to select the Stories that you want to complete during a particular Sprint. You can configure Sprints to be any length of time. SonicAgile calculates Team Velocity automatically and displays a warning when you add too many stories to a Sprint. In other words, it warns you when it thinks you are overcommitting in a Sprint. SonicAgile also includes a Scrumboard which displays the list of Stories selected for a Sprint and the tasks associated with each story. You can drag tasks from one task state to another. Finally, SonicAgile enables you to generate Release Burndown and Sprint Burndown charts. You can use these charts to view the progress of your team. You learned how you can use both Release and Sprint Burndown charts to track team progress in completing a project. Finally, I described the crucial role of the Scrum Master – the person who is responsible for ensuring that the rules of Scrum are being followed.
