• Timeout Considerations for Solicit Response

  Background One of the clients I work with had been experiencing some issues for a while surrounding web service timeouts.  It's been a little challenging to work through the problems due to limitations in the diagnostic information available from one of the applications, but I learned some interesting things while troubleshooting the problem which don't seem to have been discussed much in the community so I thought I'd share my findings. In the scenario we have BizTalk trying to make calls to a .net web service which was exposed as a WSE 2 endpoint.  In the process BizTalk will try to make a large number of concurrent web service calls to the application, and the backend application has more than enough infrastructure and capability to handle the load. We have configured the <ConnectionManagement> section of the BizTalk configuration file to support up to 100 concurrent connections from each of our 2 BizTalk send servers to the web servers of the application. The problem we were facing was that the BizTalk side was reporting a significant number of timeouts when calling the web service.   One of the biggest issues was the challenge of being able to correlate a message from BizTalk to the IIS log in the .net application and the custom logs in the application especially when there was a fairly large number of servers hosting the web services.  However the key moment came when we were able to identify a specific call which had taken 40 seconds to execute on the server (yes a long time I know but that's a different story!).  Anyway we were able to identify that this had timed out on the BizTalk side.  Based on the normal 2 minute timeout we knew something unexpected was going on. From here I decided to do some experimentation and I wanted to start outside of BizTalk because my hunch was this was not a BizTalk behaviour but something which was being highlighted by BizTalk because of our large load.     Server-side - Sample Web Service To begin with I created a sample web service.  Nothing special just a vanilla asmx web service hosted in IIS6 on Windows 2003 Standard Edition.  The web service is just a hello world style web service as shown in the below picture.  The only key feature is that the server side web method has a 30 second sleep in it and will trace out some information before and after the thread is set to sleep.      In the configuration for this web service there again is nothing special it's pretty much the most plain simple web service you could build. Client-Side To begin looking at what was happening with our example I created a number of different ways to consume the web service. SoapHttpClientProtocol Example I created a small application which would use a normal proxy generated to call the web service.  It would iterate around a loop and make calls using the begin/end methods so I can do this asynchronously.  I would do a loop of 20 calls with the ConnectionManager configuration section supporting only 5 concurrent connections to the server.     <connectionManagement> <remove address="*"/> <add address = "*" maxconnection = "12" /> <add address = "http://<ServerName>" maxconnection = "5" />                         </connectionManagement> </system.net>     The below picture shows an example of the service calling code, key points are: I have configured the timeout of 40 seconds for the proxy I am using the asynchronous methods on the proxy to call the web service         The Test I would run the client and execute 21 calls to the web service.   The Results  Below is the client side trace showing what's happening on the client. In the below diagram is the web service side trace showing what's happening on the server Some observations on the results are: All of the calls were successful from the clients perspective You could see the next call starting on the server as soon as the previous one had completed Calls took significantly longer than 40 seconds from the start of our call to the return. In fact call 20 took 2 minutes and 30 seconds from the perspective of my code to execute even though I had set the timeout to 40 seconds     WSE 2 Sample In the second example I used the exact same code to call the web service again with a single exception that I modified the web service proxy to derive from WebServiceClient protocol which is part of WSE 2 (using SP3).  The below picture shows the basic code and the key points are: I have configured the timeout of 40 seconds for the proxy I am using the asynchronous methods on the proxy to call the web service        The Test This test would execute 21 calls from the client to the web service.   The Results  The below trace is from the client side: The below trace is from the server side:   Some observations on the trace results for this scenario are: With call 4 if you look at the server side trace it did not start executing on the server for a number of seconds after the other 4 initial calls which were accepted by the server. I re-ran the test and this happened a couple of times and not on most others so at this point I'm just putting this down to something unexpected happening on the development machine and we will leave this observation out of scope of this article. You can see that the client side trace statement executed almost immediately in all cases All calls after the initial few calls would timeout On the client side the calls that did timeout; timed out in a longer duration than the 40 seconds we set as the timeout You can see that as calls were completing on the server the next calls were starting to come through The calls that timed out on the client did actually connect to the server and their server side execution completed successfully     Elaboration on the findings Based on the above observations I have drawn the below sequence diagram to illustrate conceptually what is happening.  Everything except the final web service object is on the client side of the call. In the diagram below I've put two notes on the Web Service Proxy to show the two different places where the different base classes seem to start their timeout counters. From the earlier samples we can work out that the timeout counter for the WSE web service proxy starts before the one for the SoapHttpClientProtocol proxy and the WSE one includes the time to get a connection from the pool; whereas the Soap proxy timeout just covers the method execution. One interesting observation is if we rerun the above sample and increase the number of calls from 21 to 100,000 then for the WSE sample we will see a similar pattern where everything after the first few calls will timeout on the client as soon as it makes a connection to the server whereas the soap proxy will happily plug away and process all of the calls without a single timeout. I have actually set the sample running overnight and this did happen. At this point you are probably thinking the same thoughts I was at the time about the differences in behaviour and which is right and why are they different? I'm not sure there is a definitive answer to this in the documentation, or at least not that I could find! I think you just have to consider that they are different and they could have different effects depending on your messaging solution. In lots of situations this is just not an issue as your concurrent requests doesn't get to the situation where you end up throttling the web service calls on the client side, however this is definitely more common with an integration broker such as BizTalk where you often have high throughput requirements.  Some of the considerations you should make Based on this behaviour you should be aware of the following: In a .net application if you are making lots of concurrent web service calls from an application in an asynchronous manner your user may thing they are experiencing poor performance but you think your web service is working well. The problem could be that the client will have a default of 2 connections to remote servers so you should bear this in mind When you are developing a BizTalk solution or a .net solution with the WSE 2 stack you may experience timeouts under load and throttling the number of connections using the max connections element in the configuration file will not help you For an application using WSE2 or SoapHttpClientProtocol an expired timeout will not throw an error until after a connection to the server has been made so you should consider this in your transaction and durability patterns     Our Work Around In the short term for our specific scenario we know that we can handle this by just increasing our timeout value.  There is only a specific small window when we get lots of concurrent traffic that causes this scenario so we should be able to increase the timeout to take into consideration the additional client side wait, and on the odd occasion where we do get a timeout the BizTalk send port retry will handle this. What was causing our original problem was that for that short window we were getting a lot of retries which significantly increased the load on our send servers and highlighted the issue.  Longer Term Solution As a longer term solution this really gives us more ammunition to argue a migration to WCF. The application we are calling has some factors which limit the protocols we can use but with WCF we would have more control on the various timeout options because in WCF you can configure specific parts of the timeout. Summary I've had this blog post on my to do list for ages but hopefully it will be useful to some people to just understand this behaviour and to possibly help you with some performance issues you may have. I do not believe there is too much in the way of documentation particularly around WSE2 and ASMX in this area so again another bit of ammunition for migrating to WCF. I'll try to do a follow up post with the sample for WCF to show how this changes things.

In this posting I will show you how to use ASP.NET TreeView control and jQuery UI dialog component to build picker dialog that hosts tree data. If you are going to use it in some real-world application then this mark-up gets even shorter – I am sure that in most cases the data you display in TreeView comes from database or some domain specific data source. Hacking TreeView TreeView needs some little hacking to make it work as client-side component. Be warned that if you need more than I show you here you need to write a lot of JavaScript code. For more advanced scenarios I suggest you to use some jQuery based tree component. This example works for you if you need something done quickly. Number one problem is getting over the postbacks because in our scenario postbacks only screw up things. Also we need to find a way how to let our client-side code to know that something was selected from TreeView. We solve these to problems at same time: let’s move to JavaScript links. We have to make sure that when user clicks the node then information is sent to some JavaScript function. Also we have to make sure that this function returns something that is not processed by browser. Instead of postback our callback function is used and provided with selected values. In this function we are free to use node text and value as we like. Result I applied some more bells and whistles and sample data to source code to make my sample more informative. So, here is my final dialog box. Seems very basic but it is not hard to make it look more professional using style sheets. Conclusion jQuery components and ASP.NET controls have both their strong sides and weaknesses. In this posting I showed you how you can quickly produce good results when combining jQuery  and ASP.NET controls without pushing to the limits. We used simple hack to get over the postback issue of TreeView control and we made it work as client-side component that is initialized in server. You can find many other good combinations that make your UI more user-friendly and easier to use.

• Summary of the Solaris 11 webcast's livechat QnA session

  This is a followup post to the previous summary on the "What's new with Solaris 11 since the launch" webcast. That webcast has had a chatroom for a live Questions and Answers session running. I went through the archive of those and compiled a list of some of the (IMHO) most relevant and most frequently asked questions, I'd like to share. This is the first part, covering the QnA of Session I and II of the webcast, in a followup post we can have a look of the rest of the sessions if required - let me know in the comments. Also, should you have questions, as usual, feel free to ask those there, too.  ...and here come the answered questions:  When will Exadata be based on Solaris in place of Oracle Enterprise Linux?Exadata offers both Solaris 11 or Oracle Enterprise Linux.  The choice can be made at deployment time based on your OS needs.What are all other benefits and futures avilable in solaris 11 (cloud O.S.) compared to cloud based Red Hat Linux and Windows?suggest you check out our cloud white paper for a view of this. Will Exadata be based on Sparc in place of intel-amd x86 in next future ?We can't publically discuss futures, but we actually have a SPARC version of Exadata today, it's called SuperCluster, this is such a powerfull multipurpose system that it actually have multiple personalities built into one system: Exadata, Exalogic, and it can be a general purpose platform if you want. Have I understood this right? Livepatching KSplice-style is coming to Solaris 11 too?We're looking at that for certain types of Solaris patches in the future.Will there be a security framework like SST/JASS for Solaris 11?We can't talk about the future projects on a public forum, but we recognize the need for SST/JASS and want to address this as soon as possible. On the other side there are a whole bunch of "best practices" that are now embedded into Solaris 11 by default, so out of the box Solaris 11 should already address part of what SST/JASS gave you. (For example we did a lot of work on improving the auditing performance so that we can now have it turned on by default). On x86 can install VirtualBox in a Zone and use that to host other OSes.Yes, this was one of the first things we made sure would work when we acquired VirtualBox when we were still Sun Microsystems. If I have a Solaris 11 Control Domain on a T-series, can I run a Solaris 10 Ldom with Solaris 8 branded containers?Yes, you can.Is Oracle Solaris free or do we need to purchase?Solaris is free, the entitlement to run it comes either with a Sun system (new or historical) or for 3rd party systems the entitlement comes with a support contract. Note that for production use you will be expected to get a support contract. If you don't want to use the Solaris system (Sun or 3rd party) for production use (i.e. development) you can get an OTN license on the Oracle Technical Network website. Will encryption and deduplication both work on a share?This should work at the same time. What approaches does Solaris use to monitor usage?There are many different tools in Solaris to monitor usage. The main ones are the "stats" (vmstat, mpstat, prstat, ...), the kstat interface, and DTrace (to get details you couldn't see before). And then there are layered tools that can interface with these tools (Ops Center, BMC, CA, Tivoli, ...) Apart little-endian, big-endian how is it easy to port Solaris applications on Sparc to x86 and vice-versa ?Very easy. Except for certain hardware specific applications (those that utilize hardware specific drivers), all of the same Oracle Solaris APIs exist for all architectures. Is IPS based patching aware of the fact that zones can reside on ZFS and move from one physical server to another ?IPS is definitely aware of zones and uses ZFS to support boot environments for non-global zones in the same way that's used for the global zone. With respect to moving a zone from one physical server to another, Solaris 11 supports to the same zone attach/deattach method that was introduced in Solaris 10. Is vnic support in Ldoms planned?This is currently being investigated for a future LDOM release. Is it possible with the new patching system to build a system later with the same patch level as a system built a few months earlier?Yes, you can choose/define exactly which version should go to the system and it will always put the same bits in place. The technical answer is that you choose the version of the "entire" package you want on the system and the rest flows from there. Is it in the plans to allow zones to add/remove zpools to running zones dynamically in future updates?Work in this area is currently under investigation. Any plans to realese Solaris 11 source code? i.e. opensolaris?We currently can't comment on publicly releasing the source code. If you need/want this access please let your Oracle account team know. What about VirtualBox and Solaris11 for virtualization?Solaris 11 works great with VirtualBox, as both a client and a host system. Will Oracle DB software eventually be supplied as IPS packages? When?We don't have a date yet but this is actively being worked on. What are the new artifacts in Oracle Solaris 11 than the previous versions?There are quite a few actually. The best start is to look at our "Evaluate Solaris 11" page, and there you also can find a Transition Guide. http://www.oracle.com/technetwork/server-storage/solaris11/overview/evaluate-1530234.html So, this seems just like RedHat's YUM environment?IPS offers certain features beyond those in YUM or other packaging systems. For example, IPS works with ZFS and Solaris Boot Environments to provide a safe environment for software lifecycle management so that changes can be reverted by switching to an older boot environment. With Zones on solaris 11, can I do paravirtualitation?The great thing about zones is you don't *need* paravirtualization. You're making the same direct kernel calls that you would outside of a zone.  It's an incredibly significant performance win over hypervisor-based virtualization. Are zones/containers officially supported to run Oracle Databases?  EBIZ?Hi Calvin, the answer is yes, here is the support matrix for DB:  http://www.oracle.com/technetwork/database/virtualizationmatrix-172995.html I've found some nasty bugs in Solaris 11 (one of which today) that have been fixed in community forks (i.e., Illumos). Will Oracle ever restart collaboration with the community?We continue to work with the community, just not as open on all projects as we did before (For example IPS is an open project) and the source of more than half of the Solaris packages is posted on our opensource websites. I can't comment on what we will do in the future. And with regards to bugs please file them through the support organization and we will get them resolved. Is zpool vdev removal on-the fly now possible ?This issue is actively being investigated although we don't have a date for when this feature will be available. They use Solaris Cluster to do this. What about VMware vMotion like feature?We have secure live migration with both Logical Domains on SPARC T series systems, and with Oracle VM on x86 systems. When running Solaris 10/11 on an enterprise server with a lot of zones, what are best practises commands to show the system is running fine? (has enough hardware resources). For example CPU / Memory / I/O / system load. What are the recommended values?For Solaris 11, look into the new zonestat(1M) command that provides a great deal of information about zone utilization. In addition, there is new work underway in providing additional observability in areas such as per-zone file system I/O. Java optimizations done with Solaris 11? For X86 platforms too? • Combined Likelihood Models

  In a series of posts on this blog we have already described a flexible approach to recording events, a technique to create analytical models for reporting, a method that uses the same principles to generate extremely powerful facet based predictions and a waterfall strategy that can be used to blend multiple (possibly facet based) models for increased accuracy. This latest, and also last, addition to this sequence of increasing modeling complexity will illustrate an advanced approach to amalgamate models, taking us to a whole new level of predictive modeling and analytical insights; combination models predicting likelihoods using multiple child models. The method described here is far from trivial. We therefore would not recommend you apply these techniques in an initial implementation of Oracle Real-Time Decisions. In most cases, basic RTD models or the approaches described before will provide more than enough predictive accuracy and analytical insight. The following is intended as an example of how more advanced models could be constructed if implementation results warrant the increased implementation and design effort. Keep implemented statistics simple! Combining likelihoods Because facet based predictions are based on metadata attributes of the choices selected, it is possible to generate such predictions for more than one attribute of a choice. We can predict the likelihood of acceptance for a particular product based on the product category (e.g. ‘toys’), as well as based on the color of the product (e.g. ‘pink’). Of course, these two predictions may be completely different (the customer may well prefer toys, but dislike pink products) and we will have to somehow combine these two separate predictions to determine an overall likelihood of acceptance for the choice. Perhaps the simplest way to combine multiple predicted likelihoods into one is to calculate the average (or perhaps maximum or minimum) likelihood. However, this would completely forgo the fact that some facets may have a far more pronounced effect on the overall likelihood than others (e.g. customers may consider the product category more important than its color). We could opt for calculating some sort of weighted average, but this would require us to specify up front the relative importance of the different facets involved. This approach would also be unresponsive to changing consumer behavior in these preferences (e.g. product price bracket may become more important to consumers as a result of economic shifts). Preferably, we would want Oracle Real-Time Decisions to learn, act upon and tell us about, the correlations between the different facet models and the overall likelihood of acceptance. This additional level of predictive modeling, where a single supermodel (no pun intended) combines the output of several (facet based) models into a single prediction, is what we call a combined likelihood model. Facet Based Scores As an example, we have implemented three different facet based models (as described earlier) in a simple RTD inline service. These models will allow us to generate predictions for likelihood of acceptance for each product based on three different metadata fields: Category, Price Bracket and Product Color. We will use an Analytical Scores entity to store these different scores so we can easily pass them between different functions. A simple function, creatively named Compute Analytical Scores, will compute for each choice the different facet scores and return an Analytical Scores entity that is stored on the choice itself. For each score, a choice attribute referring to this entity is also added to be returned to the client to facilitate testing. One Offer To Predict Them All In order to combine the different facet based predictions into one single likelihood for each product, we will need a supermodel which can predict the likelihood of acceptance, based on the outcomes of the facet models. This model will not need to consider any of the attributes of the session, because they are already represented in the outcomes of the underlying facet models. For the same reason, the supermodel will not need to learn separately for each product, because the specific combination of facets for this product are also already represented in the output of the underlying models. In other words, instead of learning how session attributes influence acceptance of a particular product, we will learn how the outcomes of facet based models for a particular product influence acceptance at a higher level. We will therefore be using a single All Offers choice to represent all offers in our combined likelihood predictions. This choice has no attribute values configured, no scores and not a single eligibility rule; nor is it ever intended to be returned to a client. The All Offers choice is to be used exclusively by the Combined Likelihood Acceptance model to predict the likelihood of acceptance for all choices; based solely on the output of the facet based models defined earlier. The Switcheroo In Oracle Real-Time Decisions, models can only learn based on attributes stored on the session. Therefore, just before generating a combined prediction for a given choice, we will temporarily copy the facet based scores—stored on the choice earlier as an Analytical Scores entity—to the session. After the prediction is made, we will clear the Analytical Scores session attribute to ensure it does not pollute any of the other (facet) models. To guarantee our combined likelihood model will learn based on the facet based scores—and is not distracted by the other session attributes—we will configure the model to exclude any other inputs, save for the instance of the Analytical Scores session attribute, on the model attributes tab. Recording Events In order for the combined likelihood model to learn correctly, we must ensure that the Analytical Scores session attribute is set correctly at the moment RTD records any events related to a particular choice. The informant itself has no particular configuration and does nothing in itself; it is used only to force the model to learn at the exact instant we have set the Analytical Scores session attribute to the correct values. Reporting Results After running a few thousand (artificially skewed) simulated sessions on our ILS, the Decision Center reporting shows some interesting results. In this case, these results reflect perfectly the bias we ourselves had introduced in our tests. In practice, we would obviously use a wider range of customer attributes and expect to see some more unexpected outcomes. The facetted model for categories has clearly picked up on the that fact our simulated youngsters have little interest in purchasing the one red-hot vehicle our ILS had on offer. Also, it would seem that customer age is an excellent predictor for the acceptance of pink products. Looking at the key drivers for the All Offers choice we can see the relative importance of the different facets to the prediction of overall likelihood. The comparative importance of the category facet for overall prediction might, in part, be explained by the clear preference of younger customers for toys over other product types; as evident from the report on the predictiveness of customer age for offer category acceptance. Conclusion Oracle Real-Time Decisions' flexible decisioning framework allows for the construction of exceptionally elaborate prediction models that facilitate powerful targeting, but nonetheless provide insightful reporting. Although few customers will have a direct need for such a sophisticated solution architecture, it is encouraging to see that this lies within the realm of the possible with RTD; and this with limited configuration and customization required. There are obviously numerous other ways in which the predictive and reporting capabilities of Oracle Real-Time Decisions can be expanded upon to tailor to individual customers needs. We will not be able to elaborate on them all on this blog; and finding the right approach for any given problem is often more difficult than implementing the solution. • Are your personal insecurities screwing up your internal communications?

  I do some internal comms as part of my job. Quite a lot of it involves talking to people about stuff. I’m spending the next couple of weeks talking to lots of people about internal comms itself, because we haven’t done a lot of audience/user feedback gathering, and it turns out that if you talk to people about how they feel and what they think, you get some pretty interesting insights (and an idea of what to do next that isn’t just based on guesswork and generalising from self). Three things keep coming up from talking to people about what we suck at  in terms of internal comms. And, as far as I can tell, they’re all examples where personal insecurity on the part of the person doing the communicating makes the experience much worse for the people on the receiving end. 1. Spending time telling people how you’re going to do something, not what you’re doing and why Imagine you’ve got to give an update to a lot of people who don’t work in your area or department but do have an interest in what you’re doing (either because they want to know because they’re curious or because they need to know because it’s going to affect their work too). You don’t want to look bad at your job. You want to make them think you’ve got it covered – ideally because you do*. And you want to reassure them that there’s lots of exciting work going on in your area to make [insert thing of choice] happen to [insert thing of choice] so that [insert group of people] will be happy. That’s great! You’re doing a good job and you want to tell people about it. This is good comms stuff right here. However, you’re slightly afraid you might secretly be stupid or lazy or incompetent. And you’re exponentially more afraid that the people you’re talking to might think you’re stupid or lazy or incompetent. Or pointless. Or not-adding-value. Or whatever the thing that’s the worst possible thing to be in your company is. So you open by mentioning all the stuff you’re going to do, spending five minutes or so making sure that everyone knows that you’re DOING lots of STUFF. And the you talk for the rest of the time about HOW you’re going to do the stuff, because that way everyone will know that you’ve thought about this really hard and done tons of planning and had lots of great ideas about process and that you’ve got this one down. That’s the stuff you’ve got to say, right? To prove you’re not fundamentally worthless as a human being? Well, maybe. But probably not. See, the people who need to know how you’re going to do the stuff are the people doing the stuff. And those are the people in your area who you’ve (hopefully-please-for-the-love-of-everything-holy) already talked to in depth about how you’re going to do the thing (because else how could they help do it?). They are the only people who need to know the how**. It’s the difference between strategy and tactics. The people outside of your bubble of stuff-doing need to know the strategy – what it is that you’re doing, why, where you’re going with it, etc. The people on the ground with you need the strategy and the tactics, because else they won’t know how to do the stuff. But the outside people don’t really need the tactics at all. Don’t bother with the how unless your audience needs it. They probably don’t. It might make you feel better about yourself, but it’s much more likely that Bob and Jane are thinking about how long this meeting has gone on for already than how personally impressive and definitely-not-an-idiot you are for knowing how you’re going to do some work. Feeling marginally better about yourself (but, let’s face it, still insecure as heck) is not worth the cost, which in this case is the alienation of your audience. 2. Talking for too long about stuff This is kinda the same problem as the previous problem, only much less specific, and I’ve more or less covered why it’s bad already. Basic motivation: to make people think you’re not an idiot. What you do: talk for a very long time about what you’re doing so as to make it sound like you know what you’re doing and lots about it. What your audience wants: the shortest meaningful update. Some of this is a kill your darlings problem – the stuff you’re doing that seems really nifty to you seems really nifty to you, and thus you want to share it with everyone to show that you’re a smart person who thinks up nifty things to do. The downside to this is that it’s mostly only interesting to you – if other people don’t need to know, they likely also don’t care. Think about how you feel when someone is talking a lot to you about a lot of stuff that they’re doing which is at best tangentially interesting and/or relevant. You’re probably not thinking that they’re really smart and clearly know what they’re doing (unless they’re talking a lot and being really engaging about it, which is not the same as talking a lot). You’re probably thinking about something totally unrelated to the thing they’re talking about. Or the fact that you’re bored. You might even – and this is the opposite of what they’re hoping to achieve by talking a lot about stuff – be thinking they’re kind of an idiot. There’s another huge advantage to paring down what you’re trying to say to the barest possible points – it clarifies your thinking. The lightning talk format, as well as other formats which limit the time and/or number of slides you have to say a thing, are really good for doing this. It’s incredibly likely that your audience in this case (the people who need to know some things about your thing but not all the things about your thing) will get everything they need to know from five minutes of you talking about it, especially if trying to condense ALL THE THINGS into a five-minute talk has helped you get clear in your own mind what you’re doing, what you’re trying to say about what you’re doing and why you’re doing it. The bonus of this is that by being clear in your thoughts and in what you say, and in not taking up lots of people’s time to tell them stuff they don’t really need to know, you actually come across as much, much smarter than the person who talks for half an hour or more about things that are semi-relevant at best. 3. Waiting until you’ve got every detail sorted before announcing a big change to the people affected by it This is the worst crime on the list. It’s also human nature. Announcing uncertainty – that something important is going to happen (big reorganisation, product getting canned, etc.) but you’re not quite sure what or when or how yet – is scary. There are risks to it. Uncertainty makes people anxious. It might even paralyse them. You can’t run a business while you’re figuring out what to do if you’ve paralysed everyone with fear over what the future might bring. And you’re scared that they might think you’re not the right person to be in charge of [thing] if you don’t even know what you’re doing with it. Best not to say anything until you know exactly what’s going to happen and you can reassure them all, right? Nope. The people who are going to be affected by whatever it is that you don’t quite know all the details of yet aren’t stupid***. You wouldn’t have hired them if they were. They know something’s up because you’ve got your guilty face on and you keep pulling people into meeting rooms and looking vaguely worried. Here’s the deal: it’s a lot less stressful for everyone (including you) if you’re up front from the beginning. We took this approach during a recent company-wide reorganisation and got really positive feedback. People would much, much rather be told that something is going to happen but you’re not entirely sure what it is yet than have you wait until it’s all fixed up and then fait accompli the heck out of them. They will tell you this themselves if you ask them. And here’s why: by waiting until you know exactly what’s going on to communicate, you remove any agency that the people that the thing is going to happen to might otherwise have had. I know you’re scared that they might get scared – and that’s natural and kind of admirable – but it’s also patronising and infantilising. Ask someone whether they’d rather work on a project which has an openly uncertain future from the beginning, or one where everything’s great until it gets shut down with no forewarning, and very few people are going to tell you they’d prefer the latter. Uncertainty is humanising. It’s you admitting that you don’t have all the answers, which is great, because no one does. It allows you to be consultative – you can actually ask other people what they think and how they feel and what they’d like to do and what they think you should do, and they’ll thank you for it and feel listened to and respected as people and colleagues. Which is a really good reason to start talking to them about what’s going on as soon as you know something’s going on yourself. All of the above assumes you actually care about talking to the people who work with you and for you, and that you’d like to do the right thing by them. If that’s not the case, you can cheerfully disregard the advice here, but if it is, you might want to think about the ways above – and the inevitable countless other ways – that making internal communication about you and not about your audience could actually be doing the people you’re trying to communicate with a huge disservice. So take a deep breath and talk. For five minutes or so. About the important things. Not the other things. As soon as you possibly can. And you’ll be fine.   *Of course you do. You’re good at your job. Don’t worry. **This might not always be true, but it is most of the time. Other people who need to know the how will either be people who you’ve already identified as needing-to-know and thus part of the same set as the people in you’re area you’ve already discussed this with, or else they’ll ask you. But don’t bring this stuff up unless someone asks for it, because most of the people in the audience really don’t care and you’re wasting their time. ***I mean, they might be. But let’s give them the benefit of the doubt and assume they’re not.
