  • What project management methodology to use to develop new software internally?

    As part of my assignment I have to answer this question: The Sales Department has decided to develop new software internally. They will thus need to manage the IT project formally. Briefly describe two suitable project management methodologies models that could be used. I'm quite confused by the amount of methodologies. I Thought maybe PMBOK and SCRUM might be the best but still not sure if they are the ones for developing software internally. or whether they work for small projects, for instance. The thing about PRINCE2 is that is very comprehensive and seems to suit the large projects, however I read that it also suits to small projects as well. Any suggestions, which project management methodologies models to use for developing new software internally? What would be two suitable project management methodologies models?

  • Managing shared product backlog items across multiple platforms

    I am using TFS 2012 to develop a application that will be available as a website and a mobile application, i.e. Windows Phone, Android, etc. While I've been building up a list of features for this application I've noticed that a lot of them will be available across all platforms and I'm not to sure how to manage them within a product backlog. For example, there will be an option to sign in with a Facebook account and user will be able to do this on website and mobile applications. So my though was I would create a product backlog item "Sign in with Facebook account" and assign it to an area called "Website". I would then create another backlog item, with the same title, but this time assign it to an area called "Windows Phone". Therefore my backlog would have two items, both with the same title, but different areas. The idea is I could assign the "Sign in..." backlog item for the website to one sprint and then assign the "Sign in..." backlog item for Windows Phone to another sprint. Seeing as I'm new using Agile/Scrum would this be considered a viable way of managing a product backlog?

  • Agile Awakenings and the Rules of Agile

    For those that care, you can read my history of management and technology to understand why I think I’m qualified to talk about this at all.  It’s boring, so feel free to skip it. Awakenings I first started to play around with the idea of “agile” in 2004 or 2005.  I found a book on the Rational Unified Process that I thought was good, and attempted to implement parts of it.  I thought I was agile, but really, it wasn’t.   I still didn’t understand the concept of a team.  I still wanted to tell the team what to do and how to get it done.  I still thought I was smarter than the team. After that job, I started work on another project and began helping that team.  The first few months were really rough.  We were implementing Scrum, which was relatively new to everyone on the team, and, quite frankly, I was doing a poor job of it.  I was trying to micro-manage every aspect of the teams work, and we were all miserable. The moment of change came when the senior architect bailed on the project.  His comment to me was: “This isn’t Agile.  Where are the stand-ups?  Where are the stories?”  He was dead on, and I finally woke up.  I finally realized that I was the problem!  I wasn’t trusting the team.  I wasn’t helping the team.  I was being a manager. Like many (most?), I was claiming to be Agile and use Scrum, but I wasn’t in fact following the rules Scrum.  Since then, I’ve done a lot of studying, hands on practice, coaching of many different teams, and other learning around Scrum, and I have discovered that Scrum has some rules that must be followed for success, even though the process is about continuous improvement. I’ve been practicing Scrum right for about 4 years now and have helped multiple teams implement it successfully, so what you’re about to get is based on experience, rather than just theory. The Rules of Scrum In my experience, what I’ve found is that most companies that claim to be doing Scrum or Agile are actually NOT doing either.  This stems largely because they think that they can “adopt the rules of Agile that fit their organization.”  Sadly, many of them think that this means they can adopt iterations (sprints) and not much else.  Either that, or they think they can do whatever they want, or were doing before, and call it Scrum.  This is simply not true. Here are some rules that must be followed for you to really be doing Scrum.  I’ll go into detail on each one of these posts in future blog posts and update links here.  My intent is that this will help other teams implementing scrum to see more success. Agile does not allow you to do whatever you want A Product Owner is required A ScrumMaster is required The team must function as a Team, and QA must be part of the team Support from upper management is required A prioritized product backlog is required A prioritized sprint backlog is required Release planning is required Complete spring planning is required Showcases are required Velocity must be measured Retrospectives are required Daily stand-ups are required Visibility is absolutely required For now, I think that’s enough, although I reserve the right to add more.  If you’re breaking any of these rules, you’re probably not doing Scrum.  There are exceptions to these rules, but until you have practiced Scrum for a while, you don’t know what those exceptions are. Breaking the Rules Many teams break these rules because they are the ones that expose the most pain.  Scrum is not Advil.  It’s not intended to mask the pain, its intended to cure it.  Let me explain that analogy a bit more.  Recently, my 7 year old son broke his arm, quite severely (see the X-Ray to the right).  That caused him a great deal of pain.  We went first to one doctor, and after viewing the X-Ray, they determined that there was no way that they’d cast the arm at their location.  It was simply too bad of a break for them to deal with.  They did, however, give him some Advil for the pain and put a splint on his arm to stabilize the broken bones.  Within minutes, he was feeling much better.  Had we been stupid, we could have gone home and he’d have been just as happy as ever . . . until the pain medication wore off or one of his siblings touched the splint.  Then, all of that pain would come right back to the top.  Sure, he could make it go away by just taking more Advil and moving the splint out of the way, but that wasn’t going to fix the problem permanently. We ended up in an emergency room with a doctor who could fix his arm.  However, we were warned that the fix was going to be VERY painful, and it was.  Even with heavy sedation (Propofol), my son was in enough pain that he squirmed and wiggled trying to get his arm away from the doctor.  He had to endure this pain in order to have a functional arm. But the setting wasn’t the end.  He had to have several casts, had to have it re-broken once, since the first setting didn’t take and finally was given a clean bill of health. Agile implementation is much like this story.  Agile was developed as a result of people recognizing that the development methodologies that were currently in place simply were ineffective.  However, the fix to the broken development that’s been festering for many years is not painless.  Many people start Agile thinking that things will be wonderful.  They won’t!  Agile is about visibility, and often, it brings great pain to surface.  It causes all of the missed deadlines, the cowboy coders, the coasters, the micro-managers, the lazy, and all of the other problems that are really part of your development process now to become painfully visible to EVERYONE.  Many people don’t like this exposure.  Agile will make the pain better, but not if you remove the cast (the rules above) prematurely and start breaking the rules that expose the most pain.  The healing will take time and is not instant (like Advil).  Figuring out what the true source of pain and fixing it is very valuable to you, your team, and your company.  Remember as you’re doing this that Agile isn’t the source of the pain, it’s really just exposing it.  Find the source. My recommendation is that ALL of these rules are followed for a minimum of six months, and preferably for an entire year, before you decide to break any of these rules.  Get a few good releases under your belt.  Figure out what your velocity is and start firing as a team.  Chances are, after you see agile really in action, you won’t want to break the rules because you’ll see their value.   • The Enterprise is a Curmudgeon

    Working in an enterprise environment is a unique challenge.  There's a lot more to software development than developing software.  A project lead or Scrum Master has to manage personalities and intra-team politics, has to manage accomplishing the task at hand while creating the opportunities and a reputation for handling desirable future work, has to create a competent, happy team that actually delivers while being careful not to burn bridges or hurt feelings outside the team.  Which makes me feel surprised to read advice like: " The enterprise should figure out what is likely to work best for itself and try to use it." - Ken Schwaber, The Enterprise and Scrum. The enterprises I have experience with are fundamentally unable to be self-reflective.  It's like asking a Roman gladiator if he'd like to carve out a little space in the arena for some silent meditation.  I'm currently wondering how compatible Scrum is with the top-down hierarchy of life in a large organization.  Specifically, manufacturing-mindset, fixed-release, harmony-valuing large organizations.  Now I understand why Agile can be a better fit for companies without much organizational inertia. Recently I've talked with nearly two dozen software professionals and their managers about Scrum and Agile.  I've become convinced that a developer, team, organization, or enterprise can be Agile without using Scrum.  But I'm not sure about what process would be the best fit, in general, for an enterprise that wants to become Agile.  It's possible I should read more than just the introduction to Ken's book. I do feel prepared to answer some of the questions I had asked in a previous post: How can Agile practices (including but not limited to Scrum) be adopted in situations where the highest-placed managers in a company demand software within extremely aggressive deadlines? Answer: In a very limited capacity at the individual level.  The situation here is that the senior management of this company values any software release more than it values developer well-being, end-user experience, or software quality.  Only if the developing organization is given an immediate refactoring opportunity does this sort of development make sense to a person who values sustainable software.   How can Agile practices be adopted by teams that do not perform a continuous cycle of new development, such as those whose sole purpose is to reproduce and debug customer issues? Answer: It depends.  For Scrum in particular, I don't believe Scrum is meant to manage unpredictable work.  While you can easily adopt XP practices for bug fixing, the project-management aspects of Scrum require some predictability.  My question here was meant toward those who want to apply Scrum to non-development teams.  In some cases it works, in others it does not. How can a team measure if its development efforts are both Agile and employ sound engineering practices? Answer: I'm currently leaning toward measuring these independently.  The Agile Principles are a terrific way to measure if a software team is agile.  Sound engineering practices are those practices which help developers meet the principles.  I think Scrum is being mistakenly applied as an engineering practice when it is essentially a project management practice.  In my opinion, XP and Lean are examples of good engineering practices. How can Agile be explained in an accurate way that describes its benefits to sceptical developers and/or revenue-focused non-developers? Answer: Agile techniques will result in higher-quality, lower-cost software development.  This comes primarily from finding defects earlier in the development cycle.  If there are individual developers who do not want to collaborate, write unit tests, or refactor, then these are simply developers who are either working in an area where adding these techniques will not add value (i.e. they are an expert) or they are a developer who is satisfied with the status quo.  In the first case they should be left alone.  In the second case, the results of Agile should be demonstrated by other developers who are willing to receive recognition for their efforts.  It all comes down to individuals, doesn't it?  If you're working in an organization whose Agile adoption consists exclusively of Scrum, consider ways to form individual Agile teams to demonstrate its benefits.  These can even be virtual teams that span people across org-chart boundaries.  Once you can measure real value, whether it's Scrum, Lean, or something else, people will follow.  Even the curmudgeons.

  • Is Test Driven Development viable in game development?

    As being Scrum certified, I tend to prone for Agile methodologies while developping a system, and even use some canvas from the Scrum framework to manage my day-to-day work. Besides, I am wondering whether TDD is an option in game development, if it is viable? If I believe this GD question, TDD is not much of a use in game development. Why are MVC & TDD not employed more in game architecture? I come from industrial programming where big projects with big budgets need to work flawlessly, as it could result to catastrophic scenarios if the code wasn't throroughly tested inside and out. Plus, following Scrum rules encourages meeting the due dates of your work while every single action in Scrum is time-boxed! So, I agree when in the question linked above they say to stop trying to build a system, and start writing the game. It is quite what Scrum says, try not to build the perfect system, first: make it work by the Sprint end. Then, refactor the code while working in the second Sprint if needed! I understand that if not all departments responsible for the game development use Scrum, Scrum becomes useless. But let's consider for a moment that all the departments do use Scrum... I think that TDD would be good to write bug-free code, though you do not want to write the "perfect" system/game. So my question is the following: Is TDD viable in game development anyhow?

  • Agile: User Stories for Machine Learning Project?

    I've just finished up with a prototype implementation of a supervised learning algorithm, automatically assigning categorical tags to all the items in our company database (roughly 5 million items). The results look good, and I've been given the go-ahead to plan the production implementation project. I've done this kind of work before, so I know how the functional components of the software. I need a collection of web crawlers to fetch data. I need to extract features from the crawled documents. Those documents need to be segregated into a "training set" and a "classification set", and feature-vectors need to be extracted from each document. Those feature vectors are self-organized into clusters, and the clusters are passed through a series of rebalancing operations. Etc etc etc etc. So I put together a plan, with about 30 unique development/deployment tasks, each with time estimates. The first stage of development -- ignoring some advanced features that we'd like to have in the long-term, but aren't high enough priority to make it into the development schedule yet -- is slated for about two months worth of work. (Keep in mind that I already have a working prototype, so the final implementation is significantly simpler than if the project was starting from scratch.) My manager said the plan looked good to him, but he asked if I could reorganize the tasks into user stories, for a few reasons: (1) our project management software is totally organized around user stories; (2) all of our scheduling is based on fitting entire user stories into sprints, rather than individually scheduling tasks; (3) other teams -- like the web developers -- have made great use of agile methodologies, and they've benefited from modelling all the software features as user stories. So I created a user story at the top level of the project: As a user of the system, I want to search for items by category, so that I can easily find the most relevant items within a huge, complex database. Or maybe a better top-level story for this feature would be: As a content editor, I want to automatically create categorical designations for the items in our database, so that customers can easily find high-value data within our huge, complex database. But that's not the real problem. The tricky part, for me, is figuring out how to create subordinate user stories for the rest of the machine learning architecture. Case in point... I know that the algorithm requires two major architectural subdivisions: (A) training, and (B) classification. And I know that the training portion of the architecture requires construction of a cluster-space. All the Agile Development literature I've read seems to indicate that a user story should be the "smallest possible implementation that provides any business value". And that makes a lot of sense when designing a piece of end-user software. Start small, and then incrementally add value when users demand additional functionality. But a cluster-space, in and of itself, provides zero business value. Nor does a crawler, or a feature-extractor. There's no business value (not for the end-user, or for any of the roles internal to the company) in a partial system. A trained cluster-space is only possible with the crawler and feature extractor, and only relevant if we also develop an accompanying classifier. I suppose it would be possible to create user stories where the subordinate components of the system act as the users in the stories: As a supervised-learning cluster-space construction routine, I want to consume data from a feature extractor, so that I can exist. But that seems really weird. What benefit does it provide me as the developer (or our users, or any other stakeholders, for that matter) to model my user stories like that? Although the main story can be easily divided along architectural-component boundaries (crawler, trainer, classifier, etc), I can't think of any useful decomposition from a user's perspective. What do you guys think? How do you plan Agile user stories for sophisticated, indivisible, non-user-facing components?

  • Good overview tool / board for visualizing Subversion branch acitivity?

    Our team is sometimes finding it a bit confusing and time-consuming to figure out which subversion operations have been perrformed on our different branches in Subversion. Example, when has the Development branch last been merged into the Trunk? When was this particular Tag created, based on what branch etc etc. All of this information can of course be extracted from the Subversion Log, but thats always a manual, time-consuming and error-prone process. Simplest solution seems to be a simple whiteboard with a visualization of all the different branches/tags/trunk in Subversion and people drawing on it, whenever something significant happens. But we're not averse to finding some kind of a digital solution as well, stored centrally. Obviously both systems depend on people actually maintaining the model, but you'll always more or less have that. What do you use as best practice for keeping a clear view on all Subversion operations in the current Sprint (or beyond)?

  • Review of Agile Project Management Software

    Bright Green Projects have an admittedly older blog post entitled Review of Agile Project Management Software | Scrum Kanban Methodology. Since I haven't had time to review Scrum project management tools in quite awhile, it was nice to find a write-up that's as succinct as this one. The thing I like the best about Bright Green's site, besides the product, is the vocabulary they use to describe Agile software development. For example, the couple Scrum with the development methodology they're using (Lean Kanban). Many organisations simply say they're using Scrum, which itself doesn't proscribe any engineering practices. It would add some clarity for teams to adopt the Scrum-Method terminology. At least then you could know if you're walking into a Scrum-Chaos situation.

  • Response: Agile's Second Chasm

    William Pietri over at Agile Focus has written an interesting article entitled, "Agile’s Second Chasm (and how we fell in)" in which he talks about how agile development has fallen into a common trap where large companies are now spending a lot of money hiring agile (Scrum) consultants just so that they can say they are agile, but all the while avoiding any change that is required by Scrum.   It echoes the questions that I've been asking for a while, "Can a fortune 500 company actually do agile development?"  I'm starting to think that the answer is "usually not"   William ask 3 questions at the end of his article that I will answer here.   1) Have I seen agile development brought in and then preemptively customized (read: made into ScrummerFall)?   Yes, Scrum is hard and disruptive.  It's a spotlight on company dysfunction.  In a low trust environment like most fortune 500 companies Scrum will be subverted by anyone who has ever seen "transparency" translate into someone being laid off.   2) If I had to do it all over again, would I change anything?  No, this is a natural progression, but the agile principles are powerful enough, that the companies that don't adopt them will no longer be competitive and will start to fail.   3) Is this situation solvable?  I think it is.  I think that one of the issues is that you often see companies implementing Scrum, but avoiding the agile engineering practices.  I believe that you cannot do one without the other.  Scrum keeps the ship sailing in smooth deep waters.  The agile engineering practices keep the engine running smoothly and cleanly.  If you implement agile engineering practices without Scrum, you run the risk of ending up with a great running piece of software that is useful to no one.  On the other hand, implementing cargo-cult Scrum without the agile engineering practices and you end up (especially in a fortune 500 company) being steered in the right direction, but with your development practices coming to a dead halt because you have code that can not keep up with the changes in requirements.   If you are trying to do Scrum, make sure that you hire some agile engineering coaches, or else you may find your deveolpment engines grinding to a dead halt in the middle of the open ocean.

  • New Responsibilities

    With the start of the new year, I’m starting new responsibilities at Veracity. One responsibility that is staying constant is my love and evangelism of Agile.  In fact, I’ll be spending more time ensuring that all Veracity teams are performing agile, Scrum specifically, in a consistent manner so that all of our clients and consultants have a similar experience. Imagine, if you will, working for a consulting company on a project.  On that project, the project management style is Waterfall in iterations.  Now you move to another project and in that project, you’re doing real Scrum, but in both cases, you were told that what you were doing was Scrum.  Rather confusing.  I’ve found, however, that this happens on many teams and many projects.  Most companies simply aren’t disciplined enough to do Scrum.  Some think that being Agile means not being disciplined.  The opposite is true! So, my goals for Veracity are to make sure that all of our consultants have a consistent feel for Scrum and what it is and how it works and then to make sure that on the projects they’re assigned to, Scrum is appropriately applied for their situation.  This will help keep them happier, but also make switching to other projects easier and more consistent.  If we aren’t doing the project management on the project, we’ll help them know what good Agile practices should look like so that they can give good advice to the client, and so that if they move to another project, they have a consistent feel.   • What is the role of traditional issue tracker when Scrum / Kanban board is used?

    From a very high level view, to me it seems there are generally 2 types of Project Management tools: Traditional issue trackers like Fogbugz, JIRA, BugZilla, Trac, Redmine etc. Virtual card boards / agile project management tools like Pivotal Tracker, GreenHopper, AgileZen, Trello etc. Sure, they overlap in one way or another, e.g. Pivotal Tracker tasks can be imported to JIRA, GreenHopper itself is implemented on top of JIRA issue base etc. but I think one can still see the difference in orientation between those two types of tools. Traditional issue tracker seems to be used even in companies otherwise doing agile project management. My question is, why do they do that? I also feel that we should use an issue tracker in my company but when I'm thinking about it, I'm not actually sure why should we need it. For example, Trello development seems to be managed by using Trello itself (see this virtual wall) even though they have access to Fogbugz, one of the best issue trackers around. So maybe we don't need traditional issue tracker when we'll be doing 100% of our work in an agile manner using one of the agile PM tools?

  • The Product Owner

    In a previous post, I outlined the rules of Scrum.  This post details one of those rules. Picking a most important part of Scrum is difficult.  All of the rules are required, but if there were one rule that is “more” required that every other rule, its having a good Product Owner.  Simply put, the Product Owner can make or break the project. Duties of the Product Owner A Product Owner has many duties and responsibilities.  I’ll talk about each of these duties in detail below. A Product Owner: Discovers and records stories for the backlog. Prioritizes stories in the Product Backlog, Release Backlog and Iteration Backlog. Determines Release dates and Iteration Dates. Develops story details and helps the team understand those details. Helps QA to develop acceptance tests. Interact with the Customer to make sure that the product is meeting the customer’s needs. Discovers and Records Stories for the Backlog When I do Scrum, I always use User Stories as the means for capturing functionality that’s required in the system.  Some people will use Use Cases, but the same rule applies.  The Product Owner has the ultimate responsibility for figuring out what functionality will be in the system.  Many different mechanisms for capturing this input can be used.  User interviews are great, but all sources should be considered, including talking with Customer Support types.  Often, they hear what users are struggling with the most and are a great source for stories that can make the application easier to use. Care should be taken when soliciting user stories from technical types such as programmers and the people that manage them.  They will almost always give stories that are very technical in nature and may not have a direct benefit for the end user.  Stories are about adding value to the company.  If the stories don’t have direct benefit to the end user, the Product Owner should question whether or not the story should be implemented.  In general, technical stories should be included as tasks in User Stories.  Technical stories are often needed, but the ultimate value to the user is in user based functionality, so technical stories should be considered nothing more than overhead in providing that user functionality. Until the iteration prior to development, stories should be nothing more than short, one line placeholders. An exercise called Story Planning can be used to brainstorm and come up with stories.  I’ll save the description of this activity for another blog post. For more information on User Stories, please read the book User Stories Applied by Mike Cohn. Prioritizes Stories in the Product Backlog, Release Backlog and Iteration Backlog Prioritization of stories is one of the most difficult tasks that a Product Owner must do.  A key concept of Scrum done right is the need to have the team working from a single set of prioritized stories.  If the team does not have a single set of prioritized stories, Scrum will likely fail at your organization.  The Product Owner is the ONLY person who has the responsibility to prioritize that list.  The Product Owner must be very diplomatic and sincerely listen to the people around him so that he can get the priorities correct. Just listening will still not yield the proper priorities.  Care must also be taken to ensure that Return on Investment is also considered.  Ultimately, determining which stories give the most value to the company for the least cost is the most important factor in determining priorities.  Product Owners should be willing to look at cold, hard numbers to determine the order for stories.  Even when many people want a feature, if that features is costly to develop, it may not have as high of a return on investment as features that are cheaper, but not as popular. The act of prioritization often causes conflict in an environment.  Customer Service thinks that feature X is the most important, because it will stop people from calling.  Operations thinks that feature Y is the most important, because it will stop servers from crashing.  Developers think that feature Z is most important because it will make writing software much easier for them.  All of these are useful goals, but the team can have only one list of items, and each item must have a priority that is different from all other stories.  The Product Owner will determine which feature gives the best return on investment and the other features will have to wait their turn, which means that someone will not have their top priority feature implemented first. A weak Product Owner will refuse to do prioritization.  I’ve heard from multiple Product Owners the following phrase, “Well, it’s all got to be done, so what does it matter what order we do it in?”  If your product owner is using this phrase, you need a new Product Owner.  Order is VERY important.  In Scrum, every release is potentially shippable.  If the wrong priority items are developed, then the value added in each release isn’t what it should be.  Additionally, the Product Owner with this mindset doesn’t understand Agile.  A product is NEVER finished, until the company has decided that it is no longer a going concern and they are no longer going to sell the product.  Therefore, prioritization isn’t an event, its something that continues every day.  The logical extension of the phrase “It’s all got to be done” is that you will never ship your product, since a product is never “done.”  Once stories have been prioritized, assigning them to the Release Backlog and the Iteration Backlog becomes relatively simple.  The top priority items are copied into the respective backlogs in order and the task is complete.  The team does have the right to shuffle things around a little in the iteration backlog.  For example, they may determine that working on story C with story A is appropriate because they’re related, even though story B is technically a higher priority than story C.  Or they may decide that story B is too big to complete in the time available after Story A has tasks created, so they’ll work on Story C since it’s smaller.  They can’t, however, go deep into the backlog to pick stories to implement.  The team and the Product Owner should work together to determine what’s best for the company. Prioritization is time consuming, but its one of the most important things a Product Owner does. Determines Release Dates and Iteration Dates Product owners are responsible for determining release dates for a product.  A common misconception that Product Owners have is that every “release” needs to correspond with an actual release to customers.  This is not the case.  In general, releases should be no more than 3 months long.  You  may decide to release the product to the customers, and many companies do release the product to customers, but it may also be an internal release. If a release date is too far away, developers will fall into the trap of not feeling a sense of urgency.  The date is far enough away that they don’t need to give the release their full attention.  Additionally, important tasks, such as performance tuning, regression testing, user documentation, and release preparation, will not happen regularly, making them much more difficult and time consuming to do.  The more frequently you do these tasks, the easier they are to accomplish. The Product Owner will be a key participant in determining whether or not a release should be sent out to the customers.  The determination should be made on whether or not the features contained in the release are valuable enough  and complete enough that the customers will see real value in the release.  Often, some features will take more than three months to get them to a state where they qualify for a release or need additional supporting features to be released.  The product owner has the right to make this determination. In addition to release dates, the Product Owner also will help determine iteration dates.  In general, an iteration length should be chosen and the team should follow that iteration length for an extended period of time.  If the iteration length is changed every iteration, you’re not doing Scrum.  Iteration lengths help the team and company get into a rhythm of developing quality software.  Iterations should be somewhere between 2 and 4 weeks in length.  Any shorter, and significant software will likely not be developed.  Any longer, and the team won’t feel urgency and planning will become very difficult. Iterations may not be extended during the iteration.  Companies where Scrum isn’t really followed will often use this as a strategy to complete all stories.  They don’t want to face the harsh reality of what their true performance is, and looking good is more important than seeking visibility and improving the process and team.  Companies like this typically don’t allow failure.  This is unhealthy.  Failure is part of life and unless we learn from it, we can’t improve.  I would much rather see a team push out stories to the next iteration and then have healthy discussions about why they failed rather than extend the iteration and not deal with the core problems. If iteration length varies, retrospectives become more difficult.  For example, evaluating the performance of the team’s estimation efforts becomes much more difficult if the iteration length varies.  Also, the team must have a velocity measurement.  If the iteration length varies, measuring velocity becomes impossible and upper management no longer will have the ability to evaluate the teams performance.  People external to the team will no longer have the ability to determine when key features are likely to be developed.  Variable iterations cause the entire company to fail and likely cause Scrum to fail at an organization. Develops Story Details and Helps the Team Understand Those Details A key concept in Scrum is that the stories are nothing more than a placeholder for a conversation.  Stories should be nothing more than short, one line statements about the functionality.  The team will then converse with the Product Owner about the details about that story.  The product owner needs to have a very good idea about what the details of the story are and needs to be able to help the team understand those details. Too often, we see this requirement as being translated into the need for comprehensive documentation about the story, including old fashioned requirements documentation.  The team should only develop the documentation that is required and should not develop documentation that is only created because their is a process to do so. In general, what we see that works best is the iteration before a team starts development work on a story, the Product Owner, with other appropriate business analysts, will develop the details of that story.  They’ll figure out what business rules are required, potentially make paper prototypes or other light weight mock-ups, and they seek to understand the story and what is implied.  Note that the time allowed for this task is deliberately short.  The Product Owner only has a single iteration to develop all of the stories for the next iteration. If more than one iteration is used, I’ve found that teams will end up with Big Design Up Front and traditional requirements documents.  This is a waste of time, since the team will need to then have discussions with the Product Owner to figure out what the requirements document says.  Instead of this, skip making the pretty pictures and detailing the nuances of the requirements and build only what is minimally needed by the team to do development.  If something comes up during development, you can address it at that time and figure out what you want to do.  The goal is to keep things as light weight as possible so that everyone can move as quickly as possible. Helps QA to Develop Acceptance Tests In Scrum, no story can be counted until it is accepted by QA.  Because of this, acceptance tests are very important to the team.  In general, acceptance tests need to be developed prior to the iteration or at the very beginning of the iteration so that the team can make sure that the tasks that they develop will fulfill the acceptance criteria. The Product Owner will help the team, including QA, understand what will make the story acceptable.  Note that the Product Owner needs to be careful about specifying that the feature will work “Perfectly” at the end of the iteration.  In general, features are developed a little bit at a time, so only the bit that is being developed should be considered as necessary for acceptance. A weak Product Owner will make statements like “Do it right the first time.”  Not only are these statements damaging to the team (like they would try to do it WRONG the first time . . .), they’re also ignoring the iterative nature of Scrum.  Additionally, a weak product owner will seek to add scope in the acceptance testing.  For example, they will refuse to determine acceptance at the beginning of the iteration, and then, after the team has planned and committed to the iteration, they will expand scope by defining acceptance.  This often causes the team to miss the iteration because scope that wasn’t planned on is included.  There are ways that the team can mitigate this problem.  For example, include extra “Product Owner” time to deal with the uncertainty that you know will be introduced by the Product Owner.  This will slow the perceived velocity of the team and is not ideal, since they’ll be doing more work than they get credit for. Interact with the Customer to Make Sure that the Product is Meeting the Customer’s Needs Once development is complete, what the team has worked on should be put in front of real live people to see if it meets the needs of the customer.  One of the great things about Agile is that if something doesn’t work, we can revisit it in a future iteration!  This frees up the team to make the best decision now and know that if that decision proves to be incorrect, the team can revisit it and change that decision. Features are about adding value to the customer, so if the customer doesn’t find them useful, then having the team make tweaks is valuable.  In general, most software will be 80 to 90 percent “right” after the initial round and only minor tweaks are required.  If proper coding standards are followed, these tweaks are usually minor and easy to accomplish.  Product Owners that are doing a good job will encourage real users to see and use the software, since they know that they are trying to add value to the customer. Poor product owners will think that they know the answers already, that their customers are silly and do stupid things and that they don’t need customer input.  If you have a product owner that is afraid to show the team’s work to real customers, you probably need a different product owner.   • Think Before You Leap - Life is Dangerous for Change Agents

    So you want to introduce agile methods to your team... The following are some "lessons learned" when from someone who advocated agile/scrum to a group that was not ready for it. "Change agents, in my experience, face negative consequences. Sometimes, most of the time at the beginning, it's painful. This is the question you might have to ask yourself. Do you want to be a developer in scrum project or do you want be a scrum master managing the process? I think with proper mentoring/training, you can become good scrum master. But is that what you want? if yes, you can go ahead, take the training. if you want to be a developer, you may not need to be certified  as scrum master. You can just pick up from a book such as Mike Cohn new book Succeeding with Agile, I am reading it now. It's good. In my experience, I did waste my resources by trying to change the culture. It cost me lot. Instead, I should have focused on technical practices that are core to agile. Then look for teams that are good at agile. I would have saved lot of energy, and time. Try baby steps first yourself in the company, and next with the team, starting with technical practices like writing unit tests, SOLID principles, patterns, refactoring, continuous integration, pairing, and peer code reviews. These have inherent pull that can bring collaboration from a team.  Once you see team adaption in core practices, then you can introduce scrum concepts like user stories/task board etc.  This idea of Leading by example seems to be working for most of the agile folks. You can pitch core practices to the manager, and the team, and start showing them how you are doing.  You can put a road map for agile adaption and you can pitch to your manager. I would include need for scrum master training as part of the road map. " I thought about his advice for a couple of weeks and read about the pitfalls of technical debt and the team not having prior awareness of agile methods. The more I read and think about it the more I think he was right.  What do you think?

  • Oracle Employees Support New World Record for IYF Children's Hour

Last year Oracle Employees supported the Irish Youth Foundation by donating funds from their payroll through the Giving Tree Appeal. We were the largest corporate donor to the IYF by raising €3075. To acknowledge our generosity the IYF asked Oracle Leadership in Society team members to participate in their most recent campaign which was to break the Guinness Book of Records by forming the World’s Largest Rugby Scrum. This was a wonderful opportunity for Oracle’s Leadership in Society to promote the charity, support education and to make a mark in the Corporate Social Responsibility field. The students who formed the scrum also gave up their lunch money and raised a total of €3000. This year we hope Oracle Employees will once again support the IYF with the challenge to match that amount. On the 24th of October the sun shone down on the streaming lines of students entering the field. 480 students were decked out in bright red Oracle T-Shirts against the other 480 in blue and white jerseys - all ready to form a striking scrum. Ryan Tubridy the host of the event made the opening announcement and with the blow of a whistle the Scum began. 960 students locked tight together with the Leinster players also at each side. Leinster Manager Matt O’Connor was there along with presenters Ryan Tubridy and George Hook to assist with getting the boys in line and keeping the shape of the scrum. In accordance with Guinness Book of Records rules, the ball was fed into the scrum properly by Ireland and Leinster scrum-half, Eoin Reddan, and was then passed out the line to his Leinster team mates including Ian Madigan, Brendan Macken and Jordi Murphy, also proudly sporting the Oracle T-Shirt. The new World Record was made, everyone gave a big cheer and thankfully nobody got injured! Thank you to everyone in Oracle who donated last year through the Giving Tree Appeal. Your generosity has gone a long way to support local groups both. Last year’s donation was so substantial that the IYF were able to spread it across two youth groups: The first being Ballybough Youth Project in Dublin. The funding gave them the chance to give 24 young people from their project the chance to get away from the inner city and the problems and issues they face in their daily life by taking a trip to the Cavan Centre to spend a weekend away in a safe and comfortable environment; a very rare holiday in these young people’s lives. The Rahoon Family Centre. Used the money to help secure the long term sustainability of their project. They act as an educational/social/fun project that has been working with disadvantaged children for the past 16 years. Their aim is to change young people’s future with fun /social education and supporting them so they can maximize their creativity and potential.   • Agile Manifesto, Revisited

    Again, conversations give me a zillion things to write about.  The recent conversation that has cropped up again is my various viewpoints of the Agile Manifesto.  Not all the processes that came after the manifesto was written, but just the core manifesto itself.  Just for context, here is the manifesto in all the glory. We are uncovering better ways of developing software by doing it and helping others do it. Through this work we have come to value: Individuals and interactions over processes and tools Working software over comprehensive documentation Customer collaboration over contract negotiation Responding to change over following a plan That is, while there is value in the items on the right, we value the items on the left more. Several of the key signatories at the time went on to write some of the core books that really gave Agile Software Development traction.  If you check out the Agile Manifesto Site and do a search for any of those people, you will find a treasure trove of software development information. My 2 Cents First off, I agree with a few people out there.  Agile is not Scrum for instance.  Do NOT get these things confused when checking out Agile, or pushing forward with Scrum.  As David Starr points out in his blog entry, "About 35 minutes into this discussion, I realized I hadn?t heard a question or comment that wasn?t related to Scrum. I asked the room, ?How many people are on an agile team that is NOT using Scrum?? 5 hands. Seriously, out of about 150 people of so. 5 hands." So know, as this is one of my biggest pet peves these days, that Scrum is not Agile.  Another quote David writes, "I assure you, dear reader, 2 week time boxes does not an agile team make." This is the exact problem.  Take a look at the actual manifesto above.  First ideal, "Individuals and interactions over processes and tools".  There are a couple of meanings in this ideal, just as there are in the other written ideals.  But this one has a lot of contention with a set practice such as Scrum.  There are other formulas, namely XP (eXtreme) and Kanban are two that come to mind often.  But none of these are Agile, but instead a process based on the ideals of Agile. Some of you may be thinking, "that?s the same thing".  Well, no, it is not.  This type of differentiation is vitally important.  Agile is a set of ideals.  Processes are nice, but they can change, they may work for some and not others.  The Agile Manifesto covers the ideals behind what is intended, that intention being to learn and find new ways to build better software. Ideals, not processes.  Definition versus implementation.  Class versus object.  The ideals are of utmost importance, the processes are secondary, the first ideal is what really lays this out for me "Individuals and interactions over processes and tools".  Yes, we need tools but we need the individuals and their interactions more. For those coming into a development team, I hope you take this to mind.  It is of utmost importance that this differentiation is known and fought for.  The second the process becomes more important than the individuals and interactions, the team will effectively lose the advantages of Agile Ideals. This is just one of my first thoughts on the topic of Agile.  I will be writing more in the near future about each of the ideals.  I will make a point to outline more of my thoughts, my opinions, and experience with the ideals of Agile and the various processes that are out there.  Maybe, I may stumble upon something new with the help of my readers?  It would be a grand overture to the ideals I hold.     Hey guys, We're getting a QA for the first time in our project. We're not sure how to best use him. We work in an Agile environment. Pair programming, user stories, short sprints (two weeks), daily stand-ups, retrospectives, planning meetings, quick releases etc. One obviously way to use a tester is to verify bugs fixes and user stories every sprint.   • Do you have a contract between the Product Owner and the Team?

    Working in Scrum it is useful to define a Sprint Contract between the Product Owner (PO) and the implementation Team. Doing this helps to improve common understanding in, and sometimes to enforce, the relationship between the PO and the Team. This is simply an agreement between the PO for one Sprint and is not really a commercial contract and should be confirmed via an e-mail at the beginning of every Sprint. “The implementation team agrees to do its best to deliver an agreed on set of features (scope) to a defined quality standard by the end of the sprint. (Ideally they deliver what they promised, or even a bit more.) The Product Owner agrees not to change his instructions before the end of the Sprint.” - Agile Project management (http://agilesoftwaredevelopment.com/blog/peterstev/10-agile-contracts#Sprint) Each of the Sprints in a Scrum project can be considered a mini-project that has Time (Sprint Length), Scope (Sprint Backlog), Quality (Definition of Done) and Cost (Team Size*Sprint Length).   • Agile social media analysis and implementation

    Are there any books/platforms for social media campaign planning and implementation that define a completely agile approach to engaging audiences on platforms such as Facebook, Linkedin, Twitter, etc? UPDATE: Posted a bounty on the question since the current answer is really not about agile approaches to social media campaign planning and implementation. UPDATE 2: The question is asking for an agile social media approach, or a social media platform that has agile social media approach baked-in. If the question was about an agile approach to software development, SCRUM would be the most likely answer (70% percent of agile software developers say they practice some from of SCRUM), and Pivotal Tracker might be one of many agile platforms suggested; as a generalization Pivotal Tracker might be called a project management platform. On the flip-side, suggesting just a social media platform might be the equivalent of suggesting a project management platform, and suggesting I see if SCRUM works on it. Problem is that if you haven't suggested an agile social media approach to try on this social media platform, then you haven't provided an answer to the question.

  • Agile Executives

    Over the years, I have experienced many different styles of software development. In the early days, most of the development was Waterfall development. In the last few years, I’ve become an advocate of Scrum. As I talked about last month, many people have misconceptions about what Scrum really is. The reason why we do Scrum at Veracity is because of the difference it makes in the life of the team doing Scrum. Software is for people, and happy motivated people will build better software. However, not all executives understand Scrum and how to get the information from development teams that use Scrum. I think that these executives need a support system for managing Agile teams. Historical Software Management When Henry Ford pioneered the assembly line, I doubt he realized the impact he’d have on Management through the ages. Historically, management was about managing the process of building things. The people were just cogs in that process. Like all cogs, they were replaceable. Unfortunately, most of the software industry followed this same style of management. Many of today’s senior managers learned how to manage companies before software was a significant influence on how the company did business. Software development is a very creative process, but too many managers have treated it like an assembly line. Idea’s go in, working software comes out, and we just have to figure out how to make sure that the ideas going in are perfect, then the software will be perfect. Lean Manufacturing In the manufacturing industry, Lean manufacturing has revolutionized Henry Ford’s assembly line. Derived from the Toyota process, Lean places emphasis on always providing value for the customer. Anything the customer wouldn’t be willing to pay for is wasteful. Agile is based on similar principles. We’re building software for people, and anything that isn’t useful to them doesn’t add value. Waterfall development would have teams build reams and reams of documentation about how the software should work. Agile development dispenses with this work because excessive documentation doesn’t add value. Instead, teams focus on building documentation only when it truly adds value to the customer. Many other Agile principals are similar. Playing Catch-up Just like in the manufacturing industry, many managers in the software industry have yet to understand the value of the principles of Lean and Agile. They think they can wrap the uncertainties of software development up in a nice little package and then just execute, usually followed by failure. They spend a great deal of time and money trying to exactly predict the future. That expenditure of time and money doesn’t add value to the customer. Managers that understand that Agile know that there is a better way. They will instead focus on the priorities of the near term in detail, and leave the future to take care of itself. They have very detailed two week plans with less detailed quarterly plans. These plans are guided by a general corporate strategy that doesn’t focus on the exact implementation details. These managers also think in smaller features rather than large functionality. This adds a great deal of value to customers, since the features that matter most are the ones that the team focuses on in the near term and then are able to deliver to the customers that are paying for them. Agile managers also realize that stale software is very costly. They know that keeping the technology in their software current is much less expensive and risky than large rewrites that occur infrequently and schedule time in each release for refactoring of the existing software. Agile Executives Even though Agile is a better way, I’ve still seen failures using the Agile process. While some of these failures can be attributed to the team, most of them are caused by managers, not the team. Managers fail to understand what Agile is, how it works, and how to get the information that they need to make good business decisions. I think this is a shame. I’m very pleased that Veracity understands this problem and is trying to do something about it. Veracity is a key sponsor of Agile Executives.   • Creating a branch for every Sprint

    There are a lot of developers using version control these days, but a feature of version control called branching is very poorly understood and remains unused by most developers in favour of Labels. Most developers think that branching is hard and complicated. Its not! What is hard and complicated is a bad branching strategy. Just like a bad software architecture a bad branch architecture, or one that is not adhered to can prove fatal to a project. We I was at Aggreko we had a fairly successful Feature branching strategy (although the developers hated it) that meant that we could have multiple feature teams working at the same time without impacting each other. Now, this had to be carefully orchestrated as it was a Business Intelligence team and many of the BI artefacts do not lend themselves to merging. Today at SSW I am working on a Scrum team delivering a product that will be used by many hundreds of developers. SSW SQL Deploy takes much of the pain out of upgrading production databases when you are not using the Database projects in Visual Studio. With Scrum each Scrum Team works for a fixed period of time on a single sprint. You can have one or more Scrum Teams involved in delivering a product, but all the work must be merged and tested, ready to be shown to the Product Owner at the the Sprint Review meeting at the end of the current Sprint. So, what does this mean for a branching strategy? We have been using a “Main” (sometimes called “Trunk”) line and doing a branch for each sprint. It’s like Feature Branching, but with only ONE feature in operation at any one time, so no conflicts Figure: DEV folder containing the Development branches.   I know that some folks advocate applying a Label at the start of each Sprint and then rolling back if you need to, but I have always preferred the security of a branch. Like: being able to create a release from Main that has Sprint3 code even while Sprint4 is being worked on. being sure I can always create a stable build on request. Being able to guarantee a version (labels are not auditable) Be able to abandon the sprint without having to delete the code (rare I know, but would be a mess if it happened) Being able to see the flow of change sets through to a safe release It helps you find invalid dependencies when merging to Main as there may be some file that is in everyone’s Sprint branch, but never got checked in. (We had this at the merge of Sprint2) If you are always operating in this way as a standard it makes it easier to then add more scrum teams in the future. Muscle memory of this way of working. Don’t Like: Additional DB space for the branches Baseless merging between sprint branches when changes are directly ported Note: I do not think we will ever attempt this! Maybe a bit tougher to see the history between sprint branches since the changes go up through Main and down to another sprint branch Note: What you would have to do is see which Sprint the changes were made in and then check the history he same file in that Sprint. A little bit of added complexity that you would have to do anyway with multiple teams. Over time, you can end up with a lot of old unused sprint branches. Perhaps destroy with /keephistory can help in this case. Note: We ALWAYS delete the Sprint branch after it has been merged into Main. That is the theory anyway, and as you can see from the images Sprint2 has already been deleted. Why take the chance of having a problem rolling back or wanting to keep some of the code, when you can just abandon a branch and start a new one?   • Messing with the Team

    Good Product Owners will help the team be the best that they can be.  Bad product owners will mess with the team and won’t care about the team.  If you’re a product owner, seek to do good and avoid bad behavior at all costs.  Remember, this is for YOUR benefit and you have much power given to you.  Use that power wisely. Scope Creep The product owner has several tools at his disposal to inject scope into an iteration.  First, the product owner can use defects to inject scope.  To do this, they’ll tell the team what functionality that they want to see in a feature.  Then, after the feature is developed, the Product Owner will decide that they don’t really like how the functionality behaves.  To change it, rather than creating a new story, they’ll add a defect.  The functionality is correct, as designed, but the Product Owner doesn’t like it.  By creating the defect, the Product Owner destroys the trust that the team has of the product owner.  They may not be able to count the story, because the Product Owner changed the story in the iteration, and the team then ends up looking like they have low velocity for something over which they have no control.  This is bad.  One way to deal with this is to add “Product Owner Time” to the iteration.  This will slow the velocity, but then the ScrumMaster can tell stake holders that this time is strictly in place to deal with bad behavior of the Product Owner. Another mechanism often used to inject Scope is the concept of directed development.  Outside of planning, stand-ups, or any other meeting, the Product Owner will take a developer aside and ask them to complete a task for them.  This is bad!  The team should be allocating all of their time to development.  If the Product Owner asks for a favor, then time that would normally be used for development will be used for a pet project of the Product Owner and the team will not get credit for this work.  Selfish product owners do this, and I typically see people who were “managers” do this behavior.  Authoritarian command and control development environments also see this happen.  The best thing that can happen is for the team member to report the issue to the ScrumMaster and the ScrumMaster to get very aggressive with management and the Product Owner to try and stop the behavior.  This may result in the ScrumMaster being fired, but if the behavior continues, Scrum is doomed.  This problem is especially bad in cases where the team member’s direct supervisor is the Product Owner.  I don’t recommend that the Product Owner or ScrumMaster have a direct report relationship with team members, since team members need the ability to say no.  To work around this issue, team members need to say no.  If that fails, team members need to add extra time to the iteration to deal with the scope creep injection and accept the lower velocity. As discussed above, another mechanism for injecting scope is by changing acceptance tests after the work is complete.  This is similar to adding defects to change scope and is bad.  To get around, add time for Product Owner uncertainty to the iteration and make sure that stakeholders are aware of the need to add this time because of the Product Owner. Refusing to Prioritize Refusing to prioritize causes chaos for the team.  From the team’s perspective, things that are not important will be worked on while things that the team knows are vital will be ignored.  A poor Product Owner will often pick the stories for the iteration on a whim.  This leads to the team working on many different aspects of the product and results in a lower velocity, since each iteration the team must switch context to the new area of development. The team will also experience confusion about priorities.  In one iteration, Feature X was the highest priority and had to be done.  Then, the following iteration, even though parts of Feature X still need to be completed, no stories to address them will be in the iteration.  However, three iterations later, Feature X will again become high priority. This will cause the team to not trust the Product Owner, and eventually, they’ll stop caring about the features they implement.  They won’t know what is important, so to insulate themselves from the ever changing chaos, they’ll become apathetic to all features.  Team members are some of the most creative people in a company.  By losing their engagement, the company is going to have a substandard product because the passion for the product won’t be in the team. Other signs that the Product Owner refuses to prioritize is that no one outside of the product owner will be consulted on priorities.  Additionally, the product, release, and iteration backlogs will be weak or non-existent. Dealing with this issue is not easy.  This really isn’t something the team can fix, short of taking over the role of Product Owner themselves.  An appeal to the stake holders might work, but only if the Product Owner isn’t a “manager” themselves.  The ScrumMaster needs to protect the team and do what they can to either get the Product Owner to prioritize or have the Product Owner replaced. Managing the Team A Product Owner that is also the “boss” of team members is a Scrum team that is waiting to fail.  If your boss tells you to do something, failing to do that something can cause you to be fired.  The team needs the ability to tell the Product Owner NO.  If the product owner introduces scope creep, the team has a responsibility to tell the Product Owner no.  If the Product Owner tries to get the team to commit to more than they can accomplish in an iteration, the team needs the ability to tell the Product Owner no. If the Product Owner is your boss and determines your pay increases, you’re probably not going to ever tell them no, and Scrum will likely fail.  The team can’t do much in this situation. Another aspect of “managing the team” that often happens is the Product Owner tries to tell the team how to develop the stories that are in the iteration.  This is one reason why I recommend that Product Owners are NOT technical people.  That way, the team can come up with the tasks that are needed to accomplish the stories and the Product Owner won’t know better.  If the Product Owner is technical, the ScrumMaster will need to take great care to protect the team from the ScrumMaster changing how the team thinks they need to implement the stories. Product Owners can also try to manage the team by their body language.  If the team says a task is going to take 6 hours to complete, and the Product Owner disagrees, they will use some kind of sour body language to indicate this disagreement.  In weak teams, this may cause the team to revise their estimate down, which will result in them taking longer than estimated and may result in them missing the iteration.  The ScrumMaster will need to make sure that the Product Owner doesn’t send such messages and that the team ignores them and estimates what they REALLY think it will take to complete the tasks.  Forcing the team to deal with such items in the retrospective can be helpful. Absenteeism The team is completely dependent upon the Product Owner to develop features for the customer.  The Product Owner IS the voice of the customer and without them, the team will lack direction.  Being the Product Owner is a full time job!  If the Product Owner cannot dedicate daily time with the team, a different product owner should be found. The Product Owner needs to attend every stand-up, planning meeting, showcase, and retrospective that the team has.  The team also must be able to have instant communication with the product owner.  They must not be required to schedule meetings to speak with their product owner.  The team must be the highest priority task that the Product Owner has. The best way to work around an absent Product Owner is to appoint a new Product Owner in the team.  This person will be responsible for making the decisions that the Product Owner should be making and to act as the liaison to the absent Product Owner.  If the delegate Product Owner doesn’t have authority to make decisions for the team, Scrum will fail.  If the Product Owner is absent, the ScrumMaster should seek to have that Product Owner replaced by someone who has the time and ability to be a real Product Owner. Making it Personal Too often Product Owners will become convinced that their ideas are the ones that matter and that anyone who disagrees is making a personal attack on them.  Remember that Product Owners will inherently be at odds with many people, simply because they have the need to prioritize.  Others will frequently question prioritization because they only see part of the picture that Product Owners face. Product Owners must have a thick skin and think egos.  If they don’t, they tend to make things personal, which causes them to become emotional and causes them to take actions that can destroy the trust that team members have in the Product Owner. If a Product Owner is making things person, the best thing that team members can do is reassure them that its not personal, but be firm about doing what is best for the Company and for the users.  The ScrumMaster should also spend significant time coaching the Product Owner on how to not react emotionally and how to accept criticism without becoming defensive. Conclusion I’m sure there are other ways that a Product Owner can mess with the team, but these are the most common that I’ve seen.  I would encourage all Product Owners to seek to be a good Product Owner.  If you find yourself behaving in any of the bad product owner ways, change your behavior today!  Your team will thank you. Remember, being Product Owner is very difficult!  Product Owner is one of the most difficult roles in Scrum.  However, it can also be one of the most rewarding roles in Scrum, since Product Owners literally see their ideas brought to life on the computer screen.  Product Owners need to be very patient, even in the face of criticism and need to be willing to make tough decisions on priority, but then not become offended when others disagree with those decisions.  Companies should spend the time needed to find the right product owners for their teams.  Doing so will only help the company to write better software.
