  • Big Visible Charts

    An important part of Agile is the concept of transparency and visibility. In proper functioning teams, stakeholders can look at any team at any time in the iteration or release and see how that team is doing by simply looking at what we call Big Visible Charts. If you’ve done Scrum, you’ve seen these charts. However, interpreting these charts can often be an art form. There are several different charts that can be useful. In this newsletter, I’ll focus on the Iteration Burndown and Cumulative Flow charts. I’ve included a copy of the spreadsheet that I used to create the charts, and if you don’t have a tool that creates them for you, you can use this spreadsheet to do so. Our preferred tool for managing Scrum projects is Rally. Rally creates all of these charts for you, saving you quite a bit of time. The Iteration Burndown and Cumulative Flow Charts This is the main chart that teams use. Although less useful to stakeholders, this chart is critical to the team and provides quite a bit of information to the team about how their iteration is going. Most charts are a combination of the charts below, so you may need to combine aspects of each section to understand what is happening in your iterations. Ideal Ah, isn’t that a pretty picture? Unfortunately, it’s also very unrealistic. I’ve seen iterations that come close to ideal, but never that match perfectly. If your iteration matches perfectly, chances are, someone is playing with the numbers. Reality is just too difficult to have a burndown chart that matches this exactly. Late Planning Iteration started, but the team didn’t. You can tell this by the fact that the real number of estimated hours didn’t appear until day two. In the cumulative flow, you can also see that nothing was defined in Day one and two. You want to avoid situations like this. You’ll note that the team had to burn faster than is ideal to meet the iteration because of the late planning. This often results in long weeks and days. Testing Starved Determining whether or not testing is starved is difficult without the cumulative flow. The pattern in the burndown could be nothing more that developers not completing stories early enough or could be caused by stories being too big. With the cumulative flow, however, you see that only small bites are in progress and stories were completed early, but testing didn’t start testing until the end of the iteration, and didn’t complete testing all stories in the iteration. When this happens, question whether or not your testing resources are sufficient for your team and whether or not acceptance is adequately defined. No Testing With this one, both graphs show the same thing; the team needs testers and testing! Without testing, what was completed cannot be verified to make sure that it is acceptable to the business. If you find yourself in this situation, review your testing practices and acceptance testing process and make changes today. Late Development With this situation, both graphs tell a story. In the top graph, you can see that the hours failed to burn down as quickly as the team expected. This could be caused by the team not correctly estimating their hours or the team could have had illness or some other issue that affected them. Often, when teams are tackling something that is more unknown, they’ll run into technical barriers that cause the burn down to happen slower than expected. In the cumulative flow graph, you can see that not much was completed in the first few days. This could be because of illness or technical barriers or simply poor estimation. Testing was able to keep up with everything that was completed, however. No Tool Updating When you see graphs that look like this, you can be assured that it’s because the team is not updating the tool that generates the graphs. Review your policy for when they are to update. On the teams that I run, I require that each team member updates the tool at least once daily. You should also check to see how well the team is breaking down stories into tasks. If they’re creating few large tasks, graphs can look similar to this. As a general rule, I never allow tasks, other than Unit Testing and Uncertainty, to be greater than eight hours in duration. Scope Increase I always encourage team members to enter in however much time they think they have left on a task, even if that means increasing the total amount of time left to do. You get a much better and more realistic picture this way. Increasing time remaining could explain the burndown graph, but by looking at the cumulative flow graph, we can see that stories were added to the iteration and scope was increased. Since planning should consume all of the hours in the iteration, this is almost always a bad thing. If the scope change happened late in the iteration and the hours remaining were well below the ideal burn, then increasing scope is probably o.k., but estimation needs to get better. However, with the charts above, that’s clearly not what happened and the team was required to do extra work to make the iteration. If you find this happening, your product owner and ScrumMasters need training. The team also needs to learn to say no. Scope Decrease Scope decreases are just as bad as scope increases. Usually, graphs above show that the team did a poor job of estimating their stories and part way through had to reduce scope to change the iteration. This will happen once in a while, but if you find it’s a pattern on your team, you need to re-evaluate planning. Some teams are hopelessly optimistic. In those cases, I’ll introduce a task I call “Uncertainty.” With Uncertainty, the team estimates how many hours they might need if things don’t go well with the tasks they’ve defined. They try to estimate things that could go poorly and increase the time appropriately. Having an Uncertainty task allows them to have a low and high estimate. Uncertainty should not just be an arbitrary buffer. It must correlate to real uncertainty in the tasks that have been defined. Stories are too Big Often, we see graphs like the ones above. Note that the burndown looks fairly good, other than the chunky acceptance of stories. However, when you look at cumulative flow, you can see that at one point, everything is in progress. This is a bad thing. When you see graphs like this, you’re in one of two states. You may just have a very small team and can only handle one or two stories in your iteration. If you have more than one or two people, then the most likely problem is that your stories are far too big. To combat this, break large high hour stories into smaller pieces that can be completed independently and accepted independently. If you don’t, you’ll likely be requiring your testers to do heroic things to complete testing on the last day of the iteration and you’re much more likely to have the entire iteration fail, because of the limited amount of things that can be completed. Summary There are other charts that can be useful when doing scrum. If you don’t have any big visible charts, you really need to evaluate your process and change. These charts can provide the team a wealth of information and help you write better software. I've been reviewing my fellow students reports on extreme programming.(I am a student myself) Some students are claiming that extreme programming lacks in empirical evidences, and is relevantly new, hence lacking in empirical evidence. XP is already 13 years old it should be considered as new, from my perspective. I guess the practices of XP has been tweaked and used in newer methodologies such as scrum. What are your point of view on this, do you guys think XP is Dying?

  • Cone of Uncertainty in classic and agile projects

    David Starr from Scrum.org made interesting session in TechEd Europe 2012 - Implementing Scrum Using Team Foundation Server 2012. One of interesting things for me was how Cone of Uncertainty looks like in agile projects (or how agile methodologies distort the cone we know from waterfall projects). This posting illustrates two cones – one for waterfall and one for agile world. Cone of Uncertainty Cone of Uncertainty was introduced to software development community by Steve McConnell and it visualizes how accurate are our estimates over project timeline. Here is the Cone of Uncertainty when we deal with waterfall and Big Design Up-Front (BDUF). Cone of Uncertainty. Taken from MSDN Library page Estimating. The closer we are to project end the more accurate are our estimates. When project ends we know exactly how much every task took time. As we can see then cone is wide when we usually have to give our estimates – it happens somewhere between Initial Project Concept and Requirements Complete. Don’t ask me why Initial Project Concept is the stage where some companies give their best estimates – they just do it every time and doesn’t learn a thing later. This cone is inevitable for software development and agile methodologies that try to make software world better are also able to change the cone. Cone of Uncertainty in agile projects Agile methodologies usually try to avoid BDUF, waterfalls and other things that make all our mistakes highly expensive. Of course, we are not the only ones who make mistakes – don’t also forget our dear customers. Agile methodologies take development as creational work and focus on making it better. One main trick is to focus on small and short iterations. What it means? We are estimating functionalities that are easier for us to understand and implement. Therefore our estimates are more accurate. As we move from few big iterations to many small iterations we also distort and slice Cone of Uncertainty. This is how cone looks when agile methodologies are used. Cone of Uncertainty in agile projects. We have more cones to live with but they are way smaller. I don’t have any numbers to put here because I found any but still this “chart” should give you the point: more smaller iterations cause more but way smaller cones of uncertainty. We can handle these small uncertainties because steps we take to complete small tasks are more predictable and doesn’t grow very often above our heads. One more note. Consider that both of charts given in this posting describe exactly the same phase of same project – just uncertainties are different.

    The more I read about contemporary methods combinging scrum, tdd and xp, the more I feel like I already seen the methods. I am not arguing that agile approach is much more progressive than older rigid structures like waterfall, what I am saying is that it seems to me that agile methodologies are ideal to be used as a nest for a brainwashing business. I read few articles which kept referring to authors which I checked afterwards and they call themselves - coaches, trainers (usual thing when NLP specialists are involved) with no apparent software development history. Also I met a guy who is a scrum faciltator (term widly used in relation to scientology) in a high profile company. I talked to him less than 5 min but I got complete feeling that he is either on drugs or he has been programmed by a powerful NLP specialist. The way to talk and his body movements witnessed he is not an average normal person (in terms of normal distribution :))... Please dont get me wrong. I am not a fun of conspiracy theories. But I had an experience with a member of church of scientology tried to invade a commercial firm and actually went half way through to very top in just 3 weeks. I saw his work. For now I have complete impression is that psycho manipulators are now invading IT industry through the convenient door of agile techniques. Anyone has the same feeling/thoughts?

  • Announcing SonicAgile – An Agile Project Management Solution

To add a story to a sprint, you just drag the story from the product backlog to the sprint backlog. Finally, we made it easy to track team velocity — the average amount of work that your team completes in each sprint. Your team’s average velocity is displayed in the backlog. When you add too many stories to a sprint – in other words, you attempt to take on too much work – you are warned automatically: SonicAgile Scrumboard Every workday, your team meets to have their daily scrum. During the daily scrum, you can use the SonicAgile Scrumboard to see (at a glance) what everyone on the team is working on. For example, the following scrumboard shows that Stephen is working on the Fix Gravatar Bug story and Pete and Jane have finished working on the Product Details Page story: Every story can be broken into tasks. For example, to create the Product Details Page, you might need to create database objects, do page design, and create an MVC controller. You can use the Scrumboard to track the state of each task. A story can have acceptance criteria which clarify the requirements for the story to be done. For example, here is how you can specify the acceptance criteria for the Product Details Page story: You cannot close a story — and remove the story from the list of active stories on the scrumboard — until all tasks and acceptance criteria associated with the story are done. SonicAgile Burndown Charts You can use Burndown charts to track your team’s progress. SonicAgile supports Release Burndown, Sprint Burndown by Task Estimates, and Sprint Burndown by Story Points charts. For example, here’s a sample of a Sprint Burndown by Story Points chart: The downward slope shows the progress of the team when closing stories. The vertical axis represents story points and the horizontal axis represents time. Email Integration SonicAgile was designed to improve your team’s communication and collaboration. Most stories and tasks require discussion to nail down exactly what work needs to be done. The most natural way to discuss stories and tasks is through email.   • Finding the problem on a partially succeeded build

    Now that I have the Build failing because of a genuine bug and not just because of a test framework failure, lets see if we can trace through to finding why the first test in our new application failed. Lets look at the build and see if we can see why there is a red cross on it. First, lets open that build list. On Team Explorer Expand your Team Project Collection | Team Project and then Builds. Double click the offending build. Figure: Opening the Build list is a key way to see what the current state of your software is.   Figure: A test is failing, but we can now view the Test Results to find the problem      Figure: You can quite clearly see that the test has failed with “The device is not ready”. To me the “The Device is not ready” smacks of a System.IO exception, but it passed on my local computer, so why not on the build server? What is wrong with this code? What assumptions mistakes could the developer have made to make this look OK: That every install would be to “C:\Program Files\SSW SQL Deploy” That every computer would have a “D:\\” That checking in code at 6pm because the had to go home was a good idea. lets solve each of these problems: We are in a web service… lets store data within the web root. So we can call “Server.MapPath(“~/App_Data/SSW SQL Deploy\SampleData”) instead. Never reference an explicit path. If you need some storage for your application use IsolatedStorage. Shelve your code instead. What else could have been done? Code review before check-in – The developer should have shelved their code and asked another dev to look at it. Use Defensive programming – Make sure that any code that has the possibility of failing has checks. Any more options? Let me know and I will add them. What do we do? The correct things to do is to add a Bug to the backlog, but as this is probably going to be fixed in sprint, I will add it directly to the sprint backlog. Right click on the failing test Select “Create Work Item | Bug” Figure: Create an associated bug to add to the backlog. Set the values for the Bug making sure that it goes into the right sprint and Area. Make your steps to reproduce as explicit as possible, but “See test” is valid under these circumstances.   Figure: Add it to the correct Area and set the Iteration to the Area name or the Sprint if you think it will be fixed in Sprint and make sure you bring it up at the next Scrum Meeting. Note: make sure you leave the “Assigned To” field blank as in Scrum team members sign up for work, you do not give it to them. The developer who broke the test will most likely either sign up for the bug, or say that they are stuck and need help. I was looking into all the available methodology's and I was wondering, from all methodologies, are there any that have provided the foundations for the others? For an example, looking at the following methodologies: Agile, Prototyping, Cleanroom, Iterative, RAD, RUP, Spiral, Waterfall, XP, Lean, Scrum, V-Model, TDD. Can we say that: Prototyping, Iterative, Spiral and Waterfall are the "foundation" for the others? Or is there no such thing as "foundations" and does each methodology has it's own unique history? I would ofcourse like to describe all the methodology's in my research paper, but I simply don't have the time to do so and that is why I would like to know which methodologies can be seen as representatives.

  • Guidance: How to layout you files for an Ideal Solution

    Creating a solution and having it maintainable over time is an art and not a science. I like being pedantic and having a place for everything, no matter how small. For setting up the Areas to run Multiple projects under one solution see my post on  When should I use Areas in TFS instead of Team Projects and for an explanation of branching see Guidance: A Branching strategy for Scrum Teams. Update 17th May 2010 – We are currently trialling running a single Sprint branch to improve our history. Whenever I setup a new Team Project I implement the basic version control structure. I put “readme.txt” files in the folder structure explaining the different levels, and a solution file called “[Client].[Product].sln” located at “$/[Client]/[Product]/DEV/Main” within version control. Developers should add any projects you need to create to that solution in the format “[Client].[Product].[ProductArea].[Assembly]” and they will automatically be picked up and built automatically when you setup Automated Builds using Team Foundation Build. All test projects need to be done using MSTest to get proper IDE and Team Foundation Build integration out-of-the-box and be named for the assembly that it is testing with a naming convention of “[Client].[Product].[ProductArea].[Assembly].Tests” Here is a description of the folder layout; this content should be replicated in readme files under version control in the relevant locations so that even developers new to the project can see how to do it. Figure: The Team Project level - at this level there should be a folder for each the products that you are building if you are using Areas correctly in TFS 2010. You should try very hard to avoided spaces as these things always end up in a URL eventually e.g. "Code Auditor" should be "CodeAuditor". Figure: Product Level - At this level there should be only 3 folders (DEV, RELESE and SAFE) all of which should be in capitals. These folders represent the three stages of your application production line. Each of them may contain multiple branches but this format leaves all of your branches at the same level. Figure: The DEV folder is where all of the Development branches reside. The DEV folder will contain the "Main" branch and all feature branches is they are being used. The DEV designation specifies that all code in every branch under this folder has not been released or made ready for release. And feature branches MUST merge (Forward Integrate) from Main and stabilise prior to merging (Reverse Integration) back down into Main and being decommissioned. Figure: In the Feature branching scenario only merges are allowed onto Main, no development can be done there. Once we have a mature product it is important that new features being developed in parallel are kept separate. This would most likely be used if we had more than one Scrum team working on a single product. Figure: when we are ready to do a release of our software we will create a release branch that is then stabilised prior to deployment. This protects the serviceability of of our released code allowing developers to fix bugs and re-release an existing version. Figure: All bugs found on a release are fixed on the release.  All bugs found in a release are fixed on the release and a new deployment is created. After the deployment is created the bug fixes are then merged (Reverse Integration) into the Main branch. We do this so that we separate out our development from our production ready code.  Figure: SAFE or RTM is a read only record of what you actually released. Labels are not immutable so are useless in this circumstance.  When we have completed stabilisation of the release branch and we are ready to deploy to production we create a read-only copy of the code for reference. In some cases this could be a regulatory concern, but in most cases it protects the company building the product from legal entanglements based on what you did or did not release. Figure: This allows us to reference any particular version of our application that was ever shipped.   In addition I am an advocate of having a single solution with all the Project folders directly under the “Trunk”/”Main” folder and using the full name for the project folders.. Figure: The ideal solution If you must have multiple solutions, because you need to use more than one version of Visual Studio, name the solutions “[Client].[Product][VSVersion].sln” and have it reside in the same folder as the other solution. This makes it easier for Automated build and improves the discoverability of your code and its dependencies.
