Procedure documentation is a critical success component for supporting corporate governance or other regulatory compliance initiatives and when implementing or upgrading to a new business application. The following features of Tutor Author and Publisher software facilitate the creation of accessible HTML content for the disabled community.TablesThe following formatting guidelines will ensure that Tutor documents containing tables will be accessible once they are converted to HTML.• Determine whether a table is a "data table" or whether you are using a table simply for formatting. If it's a data table, you must use a heading for each column, and you should format this heading row as "table heading" style and select Table > Heading Rows Repeat.• For non data tables, it is not necessary to include a heading row.GraphicsTo create accessible graphics, add a caption to the graphic.   • Oracle Tutor: Are Documented Policies and Procedures Necessary?

    People refer to policies and procedures with a variety of expressions including business process documentation, standard operating procedures (SOPs), department operating procedures (DOPs), work instructions, specifications, and so on. For our purpose here, policies and procedures mean a set of documents that describe an organization's policies (rules) for operation and the procedures (containing tasks performed by individuals) to fulfill the policies. When an organization documents policies and procedures properly, they can be the strategic link between an organization's vision and its daily operations. Policies and procedures are often necessary because of some external requirement, such as environmental compliance or other governmental regulations. One example of an external requirement would be the American Sarbanes-Oxley Act, requiring full openness in accounting practices. Here are a few other examples of business issues that necessitate writing policies and procedures: Operational needs -- policies and procedures ensure fundamental processes are performed in a consistent way that meets the organization's needs. Risk management -- policies and procedures are identified by the Committee of Sponsoring Organizations of the Treadway Commission (COSO) as a control activity needed to manage risk. Continuous improvement -- Procedures can improve processes by building important internal communication practices. Compliance -- Well-defined and documented processes (i.e. procedures, training materials) along with records that demonstrate process capability can demonstrate an effective internal control system compliant with regulations and standards. In addition to helping with the above business issues, policies and procedures can support the basic needs of employees and management.   • Customizing Flowcharts in Oracle Tutor

    Today we're going to look at how you can customize the flowcharts within Oracle Tutor procedures, and how you can share those changes with other authors within your company. Here is an image of a flowchart within a Tutor procedure with the default size and color scheme. You may want to change the size of your flowcharts as your end-users might have larger screens or need larger fonts. To change the size and number of columns, navigate to Tutor Author Author Options Flowcharts. The default is to have 4 columns appear in each flowchart, but, if I change it to six, my end-users will see a denser flowchart. This might be too dense for my end-users, so I will change it to 5 columns, and I will also deselect the option to have separate task boxes. Now let's look at how to customize the colors. Within the Flowchart options dialog, there is a button labeled "Colors." This brings up a dialog box of every object on a Tutor flowchart, and I can modify the color of each object, as well as the text within the object. If I click on the background, the "page" object appears in the Item field, and now I can customize the color and the title text by selecting Select Fill Color and/or Select Text Color. A dialog box with color choices appears. If I select Define Custom Colors, I can make my selections even more precise. Each time I change the color of an object, it appears in the selection screen. When the flowchart customization is finished, I can save my changes by naming the scheme. Although the color scheme I have chosen is rather silly looking, perhaps I want others to give me their feedback and make changes as they wish. I can share the color scheme with them by copying the FCP.INI file in the Tutor\Author directory into the same directory on their systems. If the other users have color schemes that they do not want to lose, they can copy the relevant lines from the FCP.INI file into their file. If I flowchart my document with the new scheme, I can see how it looks within the document. Sometimes just one or two changes to the default scheme are enough to customize the flowchart to your company's color palette. I have seen customers who have only changed the Start object to green and the End object to red, and I've seen another customer who changed every object to some variant of black and orange.   • Oracle Tutor - Is Anyone Reading Your Documentation?

    If you are responsible for documenting your business practices, wouldn't it be nice to know if anyone is using the documentation? If the employees find it useful? You might want to consider surveying the users of the documentation on a regular basis. There are a number of free survey tools online (search for "free survey tools"), and you can have a survey ready in a matter of minutes. It's as simple as gathering a list of questions and a list of email addresses. For the questions, here are some suggestions. How often do you access the policy and procedure site? How useful is the site? How easy is it to navigate the site? How often are your questions answered on the site? What suggestions do you have to make the site more useful? You may want to consider just asking a few questions each month so that employees can complete the survey in less than 5 minutes (you'll get more responses). Make sure you have several comment boxes in the survey so that the employees can give suggestions. As the users of your documentation, the employees may have some terrific ideas that will enhance the usability of your policy and procedure site.   • Transform your Oracle Tutor Documents to Your Corporate Standard

    You have all of your company's processes documented in Oracle Tutor, and now you want to get the HTML files to reflect your company's corporate look and feel. How are you going to do this without having an HTML guru to change every HTML page? The good news is you do not need to be an HTML expert to make minor changes to your documents. All Tutor HTML files are attached to a group of style sheets, so any changes you make to the style sheets will immediately be reflected in all of your HTML documents. If you want to give it a try, here's what you do (please note that these tips are applicable to release Oracle Tutor 12.2 and greater): Navigate to your Tutor HTML directory, and copy into a draft folder a representative group of HTML files (don't forget the flowchart image files that are associated with the procedures). You'll also need to copy the following files: tutor.css tutor_notabs.css tutor_scripts.js tutor_tabs.css flow_icon.gif Here's the default look to the Oracle Tutor desk manual. Let's say I want to use my company's corporate style in the HTML documents. At Oracle, we use Oracle Red (FF0000), Oracle Black (000000), and Oracle Gray (666666). So I want to incorporate those colors into the Tutor HTML files. I open tutor.css from the draft folder in a text editor. My preference is to use Notepad, but there are others. Make sure, however, that it is a text editor, and not a word processing program. I want to change the headings to Oracle Red. The desk manual title is listed as the DMPAGETITLE, so I find that in tutor.css. The style names in the style sheets are descriptive, but sometimes you may have to experiment to find the right style (this is why you're working in a draft folder). I change the color attribute to FF00000, and then I save the document. Now I look at one of the desk manuals in my draft folder. I've successfully changed the title of the desk manual, so, now that I have more confidence that I can do this, I start changing other styles. I need to make changes in the tutor_tabs.css file as well, so I open that document. Then I look at one of the procedures. Oops! All that red is distracting, and the users may not be able to follow their procedures. So I go back to the corporate style guide, and I find some shades of gray that have been approved. So I use that, and it is now more readable. It's good enough for a first draft, and I would show it to my colleagues at this point to get their input.   • Oracle Tutor: Installing Is Not Implementing or Why CIO's should care about End User Adoption

    Eighteen months ago I showed Tutor and UPK Productive Day One overview to a CIO friend of mine. He works in a manufacturing business which had been recently purchased by a global conglomerate. He had a major implementation coming up, but said that the corporate team would be coming in to handle the project. I asked about their end user training approach, but it was unclear to him at the time. We were in touch over the course of the implementation project. The major activities were data conversion, how-to workshops, General Ledger realignment, and report definition. The message was "Here's how we do it at corporate, and here's how you are going to do it." In short, it was an application software installation. The corporate team had experience and confidence and the effort through go-live was smooth. Some weeks after cutover, problems with customer orders began to surface. Orders could not be fulfilled in a timely fashion. The problem got worse, and the corporate emergency team was called in. After many days of analysis, the issue was tracked down and resolved, but by then there were weeks of backorders, and their customer base was impacted in a significant way. It took three months of constant handholding of customers by the sales force for good will to be reestablished, and this itself diminished a new product sales push. I learned of these results in a recent conversation with the CIO. I asked him what the solution to the problem was, and he replied that it was twofold. The first component was a lack of understanding by customer service reps about how a particular data item in order entry was to be filled in, resulting in discrepant order data. The second component was that product planners were using this data, along with data from other sources, to fill in a spreadsheet based on the abandoned system. This spreadsheet was the primary input for planning data. The result of these two inaccuracies was that key parts were not being ordered to effectively meet demand and the lead time for finished goods was pushed out by weeks. I reminded him about the Productive Day One approach, and it's focus on methodology and tools for end user training. A more collaborative solution workshop would have identified proper applications use in the new environment. Using UPK to document correct transaction entry would have provided effective guidelines to the CSRs for data entry. Using Oracle Tutor to document the manual tasks would have eliminated the use of an out of date spreadsheet. As we talked this over, he said, "I wish I knew when I started what I know now." Effective end user adoption is the most critical and most overlooked success factor in applications implementations. When the switch is thrown at go-live, employees need to know how to use the new systems to do their jobs. Their jobs are made up of manual steps and systems steps which must be performed in the right order for the implementing organization to operate smoothly. Use Tutor to document the manual policies and procedures, use UPK to document the systems tasks, and develop this documentation in conjunction with a solution workshop.   • Enterprise Process Maps: A Process Picture worth a Million Words

In relation to Business Process Management (BPM), a credible analyst might have a few questions. What if the picture was taken from some particular angle, like directly overhead? What if it was taken from only an inch away or a mile away? What if the photographer did not focus the camera correctly? Does the value of the picture depend on who is looking at it? Enterprise Process Maps are analogous in this sense of relative value. Every BPM project (holistic BPM kick-off, enterprise system implementation, Service-oriented Architecture, business process transformation, corporate performance management, etc.) should be begin with a clear understanding of the business environment, from the biggest picture representations down to the lowest level required or desired for the particular project type, scope and objectives. The Enterprise Process Map serves as an entry point for the process architecture and is defined: the single highest level of process mapping for an organization. It is constructed and evaluated during the Strategy Phase of the Business Process Management Lifecycle. (see Figure 1) Fig. 1: Business Process Management Lifecycle Many organizations view such maps as visual abstractions, constructed for the single purpose of process categorization. This, in turn, results in a lesser focus on the inherent intricacies of the Enterprise Process view, which are explored in the course of this paper. With the main focus of a large scale process documentation effort usually underlying an ERP or other system implementation, it is common for the work to be driven by the desire to "get to the details," and to the type of modeling that will derive near-term tangible results. For instance, a project in American Pharmaceutical Company X is driven by the Director of IT. With 120+ systems in place, and a lack of standardized processes across the United States, he and the VP of IT have decided to embark on a long-term ERP implementation. At the forethought of both are questions, such as: How does my application architecture map to the business? What are each application's functionalities, and where do the business processes utilize them? Where can we retire legacy systems? Well-developed BPM methodologies prescribe numerous model types to capture such information and allow for thorough analysis in these areas. Process to application maps, Event Driven Process Chains, etc. provide this level of detail and facilitate the completion of such project-specific questions. These models and such analysis are appropriately carried out at a relatively low level of process detail. (see figure 2) Fig. 2: The Level Concept, Generic Process HierarchySome of the questions remaining are ones of documentation longevity, the continuation of BPM practice in the organization, process governance and ownership, process transparency and clarity in business process objectives and strategy. The Level Concept in Brief Figure 2 shows a generic, four-level process hierarchy depicting the breakdown of a "Process Area" into progressively more detailed process classifications. The number of levels and the names of these levels are flexible, and can be fit to the standards of the organization's chosen terminology or any other chosen reference model that makes logical sense for both short and long term process description. It is at Level 1 (in this case the Process Area level), that the Enterprise Process Map is created. This map and its contained objects become the foundation for a top-down approach to subsequent mapping, object relationship development, and analysis of the organization's processes and its supporting infrastructure. Additionally, this picture serves as a communication device, at an executive level, describing the design of the business in its service to a customer. It seems, then, imperative that the process development effort, and this map, start off on the right foot. Figuring out just what that right foot is, however, is critical and trend-setting in an evolving organization. Key Considerations Enterprise Process Maps are usually not as living and breathing as other process maps. Just as it would be an extremely difficult task to change the foundation of the Sears Tower or a city plan for the entire city of Chicago, the Enterprise Process view of an organization usually remains unchanged once developed (unless, of course, an organization is at a stage where it is capable of true, high-level process innovation). Regardless, the Enterprise Process map is a key first step, and one that must be taken in a precise way. What makes this groundwork solid depends on not only the materials used to construct it (process areas), but also the layout plan and knowledge base of what will be built (the entire process architecture). It seems reasonable that care and consideration are required to create this critical high level map... but what are the important factors? Does the process modeler need to worry about how many process areas there are? About who is looking at it? Should he only use the color pink because it's his boss' favorite color? Interestingly, and perhaps surprisingly, these are all valid considerations that may just require a bit of structure. Below are Three Key Factors to consider when building an Enterprise Process Map: Company Strategic Focus Process Categorization: Customer is Core End-to-end versus Functional Processes Company Strategic Focus As mentioned above, the Enterprise Process Map is created during the Strategy Phase of the Business Process Management Lifecycle. From Oracle Business Process Management methodology for business transformation, it is apparent that business processes exist for the purpose of achieving the strategic objectives of an organization. In a prescribed, top-down approach to process development, it must be ensured that each process fulfills its objectives, and in an aggregated manner, drives fulfillment of the strategic objectives of the company, whether for particular business segments or in a broader sense. This is a crucial point, as the strategic messages of the company must therefore resound in its process maps, in particular one that spans the processes of the complete business: the Enterprise Process Map. One simple example from Company X is shown below (see figure 3). Fig. 3: Company X Enterprise Process Map In reviewing Company X's Enterprise Process Map, one can immediately begin to understand the general strategic mindset of the organization. It shows that Company X is focused on its customers, defining 10 of its process areas belonging to customer-focused categories. Additionally, the organization views these end-customer-oriented process areas as part of customer-fulfilling value chains, while support process areas do not provide as much contiguous value. However, by including both support and strategic process categorizations, it becomes apparent that all processes are considered vital to the success of the customer-oriented focus processes. Below is an example from Company Y (see figure 4). Fig. 4: Company Y Enterprise Process Map Company Y, although also a customer-oriented company, sends a differently focused message with its depiction of the Enterprise Process Map. Along the top of the map is the company's product tree, overarching the process areas, which when executed deliver the products themselves. This indicates one strategic objective of excellence in product quality. Additionally, the view represents a less linear value chain, with strong overlaps of the various process areas. Marketing and quality management are seen as a key support processes, as they span the process lifecycle. Often, companies may incorporate graphics, logos and symbols representing customers and suppliers, and other objects to truly send the strategic message to the business. Other times, Enterprise Process Maps may show high level of responsibility to organizational units, or the application types that support the process areas. It is possible that hundreds of formats and focuses can be applied to an Enterprise Process Map. What is of vital importance, however, is which formats and focuses are chosen to truly represent the direction of the company, and serve as a driver for focusing the business on the strategic objectives set forth in that right. Process Categorization: Customer is Core In the previous two examples, processes were grouped using differing categories and techniques. Company X showed one support and three customer process categorizations using encompassing chevron objects; Customer Y achieved a less distinct categorization using a gradual color scheme. Either way, and in general, modeling of the process areas becomes even more valuable and easily understood within the context of business categorization, be it strategic or otherwise. But how one categorizes their processes is typically more complex than simply choosing object shapes and colors. Previously, it was stated that the ideal is a prescribed top-down approach to developing processes, to make certain linkages all the way back up to corporate strategy. But what about external influences? What forces push and pull corporate strategy? Industry maturity, product lifecycle, market profitability, competition, etc. can all drive the critical success factors of a particular business segment, or the company as a whole, in addition to previous corporate strategy. This may seem to be turning into a discussion of theory, but that is far from the case. In fact, in years of recent study and evolution of the way businesses operate, cross-industry and across the globe, one invariable has surfaced with such strength to make it undeniable in the game plan of any strategy fit for survival. That constant is the customer. Many of a company's critical success factors, in any business segment, relate to the customer: customer retention, satisfaction, loyalty, etc. Businesses serve customers, and so do a business's processes, mapped or unmapped. The most effective way to categorize processes is in a manner that visualizes convergence to what is core for a company. It is the value chain, beginning with the customer in mind, and ending with the fulfillment of that customer, that becomes the core or the centerpiece of the Enterprise Process Map. (See figure 5) Fig. 5: Company Z Enterprise Process Map Company Z has what may be viewed as several different perspectives or "cuts" baked into their Enterprise Process Map. It has divided its processes into three main categories (top, middle, and bottom) of Management Processes, the Core Value Chain and Supporting Processes. The Core category begins with Corporate Marketing (which contains the activities of beginning to engage customers) and ends with Customer Service Management. Within the value chain, this company has divided into the focus areas of their two primary business lines, Foods and Beverages. Does this mean that areas, such as Strategy, Information Management or Project Management are not as important as those in the Core category? No! In some cases, though, depending on the organization's understanding of high-level BPM concepts, use of category names, such as "Core," "Management" or "Support," can be a touchy subject. What is important to understand, is that no matter the nomenclature chosen, the Core processes are those that drive directly to customer value, Support processes are those which make the Core processes possible to execute, and Management Processes are those which steer and influence the Core. Some common terms for these three basic categorizations are Core, Customer Fulfillment, Customer Relationship Management, Governing, Controlling, Enabling, Support, etc. End-to-end versus Functional Processes Every high and low level of process: function, task, activity, process/work step (whatever an organization calls it), should add value to the flow of business in an organization. Suppose that within the process "Deliver package," there is a documented task titled "Stop for ice cream." It doesn't take a process expert to deduce the room for improvement. Though stopping for ice cream may create gain for the one person performing it, it likely benefits neither the organization nor, more importantly, the customer. In most cases, "Stop for ice cream" wouldn't make it past the first pass of To-Be process development. What would make the cut, however, would be a flow of tasks that, each having their own value add, build up to greater and greater levels of process objective. In this case, those tasks would combine to achieve a status of "package delivered." Figure 3 shows a simple example: Just as the package can only be delivered (outcome of the process) without first being retrieved, loaded, and the travel destination reached (outcomes of the process steps), some higher level of process "Play Practical Joke" (e.g., main process or process area) cannot be completed until a package is delivered. It seems that isolated or functionally separated processes, such as "Deliver Package" (shown in Figure 6), are necessary, but are always part of a bigger value chain. Each of these individual processes must be analyzed within the context of that value chain in order to ensure successful end-to-end process performance. For example, this company's "Create Joke Package" process could be operating flawlessly and efficiently, but if a joke is never developed, it cannot be created, so the end-to-end process breaks. Fig. 6: End to End Process Construction That being recognized, it is clear that processes must be viewed as end-to-end, customer-to-customer, and in the context of company strategy. But as can also be seen from the previous example, these vital end-to-end processes cannot be built without the functionally oriented building blocks. Without one, the other cannot be had, or at least not in a complete and organized fashion. As it turns out, but not discussed in depth here, the process modeling effort, BPM organizational development, and comprehensive coverage cannot be fully realized without a semi-functional, process-oriented approach. Then, an Enterprise Process Map should be concerned with both views, the building blocks, and access points to the business-critical end-to-end processes, which they construct. Without the functional building blocks, all streams of work needed for any business transformation would be lost mess of process disorganization. End-to-end views are essential for utilization in optimization in context, understanding customer impacts, base-lining all project phases and aligning objectives. Including both views on an Enterprise Process Map allows management to understand the functional orientation of the company's processes, while still providing access to end-to-end processes, which are most valuable to them. (See figures 7 and 8). Fig. 7: Simplified Enterprise Process Map with end-to-end Access Point The above examples show two unique ways to achieve a successful Enterprise Process Map. The first example is a simple map that shows a high level set of process areas and a separate section with the end-to-end processes of concern for the organization. This particular map is filtered to show just one vital end-to-end process for a project-specific focus. Fig. 8: Detailed Enterprise Process Map showing connected Functional Processes The second example shows a more complex arrangement and categorization of functional processes (the names of each process area has been removed). The end-to-end perspective is achieved at this level through the connections (interfaces at lower levels) between these functional process areas. An important point to note is that the organization of these two views of the Enterprise Process Map is dependent, in large part, on the orientation of its audience, and the complexity of the landscape at the highest level. If both are not apparent, the Enterprise Process Map is missing an opportunity to serve as a holistic, high-level view. Conclusion In the world of BPM, and specifically regarding Enterprise Process Maps, a picture can be worth as many words as the thought and effort that is put into it. Enterprise Process Maps alone cannot change an organization, but they serve more purposes than initially meet the eye, and therefore must be designed in a way that enables a BPM mindset, business process understanding and business transformation efforts. Every Enterprise Process Map will and should be different when looking across organizations. Its design will be driven by company strategy, a level of customer focus, and functional versus end-to-end orientations. This high-level description of the considerations of the Enterprise Process Maps is not a prescriptive "how to" guide. However, a company attempting to create one may not have the practical BPM experience to truly explore its options or impacts to the coming work of business process transformation. The biggest takeaway is that process modeling, at all levels, is a science and an art, and art is open to interpretation. It is critical that the modeler of the highest level of process mapping be a cognoscente of the message he is delivering and the factors at hand.   • Oracle Tutor: XPDL conversion (and why you should care)

    You may have noticed that the Oracle Business Process Converter feature in Tutor 14 supports "XPDL" conversion to Oracle Business Process Analysis Suite (BPA), Oracle Business Process Management Suite (BPM), and Oracle Tutor, and you may have briefly wondered "what is XPDL?" before you moved on to the Visio import feature (a very popular feature in Tutor 14). This posting is for those who do not yet understand (or care) about XPDL and process modeling. Many of us (and I'm including myself) have spent years working in the process definition arena: we've written procedures, designed systems and software to help others write procedures, and have been responsible for embedding policies and procedures into training material for employees. We've worked with tools such as Oracle Tutor, Microsoft Visio, Microsoft Word, and UPK. Most of us have never worked with "modeling tools" before, and we certainly never had to understand BPMN. It's a brave new world in this arena, and companies desperately need people with policy and procedural system expertise to be able to work with system analysts so there is a seamless transfer of knowledge from IT to employees. When working with applications, a picture is worth a thousand words, so eventually you're going to need to understand and be able to work with business process models. XPDL is an acronym for XML Process Definition Language, and it is an interchange format for business process models. It allows you to take a BPMN model that was developed in one workflow application such as BizAgi and import it into another workflow application or a true BPMN management system such as Oracle BPM. Specifically, the XPDL format contains the graphical information of a model as well as any executable information. By using a common format, models can be moved from a basic modeling application used by business owners to applications used by system architects. Over 80 applications support the XPDL format, including MetaStorm ProVision, BEA ALBPM, BizAgi, and Tibco. I mention these applications because we have provided XSLT mapping files specifically for these vendors. Oracle Business Process Converter was designed with user extensibility in mind, and thus users can add their own XML files so that additional XPDL models from other vendors can be converted to BPM, BPA, and Oracle Tutor. Instructions on how to add your own files can be found in Appendix 4 of the Oracle Business Converter manual. Let's take a visual look at how this works. Here is an example of a model devloped in BizAgi: This model can be created by the average business user without a large learning curve, and it's a good start for the system analyst who will be adding web services as well as for the business manager who manages the process described in the model. By exporting this model as XPDL, the information can be converted into Oracle BPA and Oracle BPM as well as converted to Oracle Tutor to become the framework for a procedure. Through this conversion feature, one graphic illustration of a business process can be used by a system analyst, business analyst, business manager, and employee, as seen below. Model Converted to Tutor Procedure Below is the task section of the procedure after conversion from an XPDL file. Model converted to BPA Model converted to BPM End users still want step by step instructions on how to perform their jobs, so procedures (Oracle Tutor) and application simulations (UPK) are still a critical piece of the solution. But IT professionals need graphic descriptions of how the applications work, regardless of whether there are any tasks involving humans. Now there is a way to convert procedures (Oracle Tutor docx files) and basic models (XPDL files) so that business managers and system analysts can share process information.     Overview Your organization (executives, managers, and employees) understands the value of having written business process documents (process maps, procedures, instructions, reference documents, and form abstracts). Policies and procedures should be documented because they help to reduce the range of individual decisions and encourage management by exception: the manager only needs to give special attention to unusual problems, not covered by a specific policy or procedure. As more and more procedures are written to cover recurring situations, managers will begin to make decisions which will be consistent from one functional area to the next.Companies should take a project management approach when implementing an environment for a sustainable documentation program and do the following:1. Identify an Executive Champion2. Put together a winning team3. Assign ownership4. Centralize publishing5. Establish the Document Maintenance Process Up Front6. Document critical activities only7. Document actual practice8. Minimize documentation9. Support continuous improvement10. Keep it simple 1. Identify an Executive ChampionAppoint a top down driver. Select one key individual to be a mentor for the procedure planning team. The individual should be a senior manager, such as your company president, CIO, CFO, the vice-president of quality, manufacturing, or engineering. Written policies and procedures can be important supportive aids when known to express the thinking for the chief executive officer and / or the president and to have his or her full support. 2. Put Together a Winning TeamChoose a strong Project Management Leader and staff the procedure planning team with management members from cross functional groups. Make sure team members have the responsibility - and the authority - to make things happen.The winning team should consist of the Documentation Project Manager, Document Owners (one for each functional area), a Document Controller, and Document Specialists (as needed). Assign Ownership It is virtually impossible to keep process documentation simple and meaningful if employees who are far removed from the activity itself create it. It is impossible to keep documentation up-to-date when responsibility for the document is not clearly understood.Key to the Tutor methodology, therefore, is the concept of ownership. Each document has a single owner, who is responsible for ensuring that the document is necessary and that it reflects actual practice. The owner must be a person who is knowledgeable about the activity and who has the authority to build consensus among the persons who participate in the activity as well as the authority to define or change the way an activity is performed. The owner must be an advocate of the performers and negotiate, not dictate practices.In the Tutor environment, a document's owner is the only person with the authority to approve an update to that document. 4. Centralize Publishing Although it is tempting (especially in a networked environment and with document management software solutions) to decentralize the control of all documents -- with each owner updating and distributing his own -- Tutor promotes centralized publishing by assigning the Document Administrator (gate keeper) to manage the updates and distribution of the procedures library. 5. Establish a Document Maintenance Process Up Front (and stick to it) Everyone in your organization should know they are invited to suggest changes to procedures and should understand exactly what steps to take to do so. Tutor provides a set of procedures to help your company set up a healthy document control system. There are many document management products available to automate some of the document change and maintenance steps. Depending on the size of your organization, a simple document management system can reduce the effort it takes to track and distribute document changes and updates. Whether your company decides to store the written policies and procedures on a file server or in a database, the essential tasks for maintaining documents are the same, though some tasks are automated. 6. Document Critical Activities Only The best way to keep your documentation simple is to reduce the number of process documents to a bare minimum and to include in those documents only as much detail as is absolutely necessary. The first step to reducing process documentation is to document only those activities that are deemed critical. Not all activities require documentation. In fact, some critical activities cannot and should not be standardized. Others may be sufficiently documented with an instruction or a checklist and may not require a procedure. A document should only be created when it enhances the performance of the employee performing the activity. If it does not help the employee, then there is no reason to maintain the document. Activities that represent little risk (such as project status), activities that cannot be defined in terms of specific tasks (such as product research), and activities that can be performed in a variety of ways (such as advertising) often do not require documentation. Sometimes, an activity will evolve to the point where documentation is necessary. For example, an activity performed by single employee may be straightforward and uncomplicated -- that is, until the activity is performed by multiple employees. Sometimes, it is the interaction between co-workers that necessitates documentation; sometimes, it is the complexity or the diversity of the activity.7. Document Actual Practices The only reason to maintain process documentation is to enhance the performance of the employee performing the activity. And documentation can only enhance performance if it reflects reality -- that is, current best practice. Documentation that reflects an unattainable ideal or outdated practices will end up on the shelf, unused and forgotten.Documenting actual practice means (1) auditing the activity to understand how the work is really performed, (2) identifying best practices with employees who are involved in the activity, (3) building consensus so that everyone agrees on a common method, and (4) recording that consensus.8. Minimize Documentation One way to keep it simple is to document at the highest level possible. That is, include in your documents only as much detail as is absolutely necessary.When writing a document, you should ask yourself, What is the purpose of this document? That is, what problem will it solve?By focusing on this question, you can target the critical information.• What questions are the end users likely to have?• What level of detail is required?• Is any of this information extraneous to the document's purpose? Short, concise documents are user friendly and they are easier to keep up to date. 9. Support Continuous Improvement Employees who perform an activity are often in the best position to identify improvements to the process. In other words, continuous improvement is a natural byproduct of the work itself -- but only if the improvements are communicated to all employees who are involved in the process, and only if there is consensus among those employees.Traditionally, process documentation has been used to dictate performance, to limit employees' actions. In the Tutor environment, process documents are used to communicate improvements identified by employees. How does this work? The Tutor methodology requires a process document to reflect actual practice, so the owner of a document must routinely audit its content -- does the document match what the employees are doing? If it doesn't, the owner has the responsibility to evaluate the process, to build consensus among the employees, to identify "best practices," and to communicate these improvements via a document update. Continuous improvement can also be an outgrowth of corrective action -- but only if the solutions to problems are communicated effectively. The goal should be to solve a problem once and only once, which means not only identifying the solution, but ensuring that the solution becomes part of the process. The Tutor system provides the method through which improvements and solutions are documented and communicated to all affected employees in a cost-effective, timely manner; it ensures that improvements are not lost or confined to a single employee. 10. Keep it Simple Process documents don't have to be complex and unfriendly. In fact, the simpler the format and organization, the more likely the documents will be used. And the simpler the method of maintenance, the more likely the documents will be kept up-to-date. Keep it simply by:• Minimizing skills and training required• Following the established Tutor document format and layout• Avoiding technology just for technology's sake No other rule has as major an impact on the success of your internal documentation as -- keep it simple. Does it mean more memory is assign to it? Does more CPU power go to that particular process? Does it reduce any timing for resources for that process? What happens when the process priority change?

  • Oracle Tutor: *** CAUTION to Word .docx Users ***

    Microsoft released a security update KB969604 for Office 2007 (around June 2009) This update causes document variables within Word docx files to be scrambled. This update might still be pushed out via Office 2007 updates DO NOT save files as docx using MS OFFICE 2007 until you apply the MS hotfix # 970942 available here If you are using Windows XP with Office 2003 or Office 2000 and have installed an older Office 2007 compatibility pack, documents saved as docx may also cause the scrambled document variables. Installing the 2007 compatibility pack published on 1/6/2010 (version 4) will prevent the document variables from becoming corrupt. Those on Windows 2000 may not be able to install the latest compatibility pack, or the compatibility pack may not function properly. This situation will hopefully be rectified in the coming months. What is a document variable? Document variables store data inside the document, invisible to the user. The Tutor software uses them when converting the document to HTML and when creating the flowchart, just to name a couple of uses. How will you know if a document's variables are scrambled? The difficulty in diagnosing the issue is that the symptoms can take myriad forms. There isn't a single error message or a single feature that one can point to and say, "test for the problem by doing this." The best clue about the error is seeing any kind of string in an error message that has garbage characters, question marks, xml code snippets, or just nonsense. Such as "Language ?????????????xlr;lwlerkjl could not be found." It is also possible to see the corrupted data in the footers of the Word docs. And, just because the footers look correct does not mean that the document variables are not corrupted. The corruption problem does not occur in every document variable in the document, just some of them. Often it is less than a quarter of them. What is the difference between docx files and doc files? Office 2007 uses Office Open XML formats with .docx and .docm filename extensions. - Docx is an Office Open XML word document. - Docm is a macro enabled Office Open XML document. This means the file structure behind the scenes is quite different from the binary file formats used prior to Office 2007 such as .doc, .dot, .xls, and .ppt. Let us see the solution in quick steps. First we will create a sample stored procedure.   • Have local admin privileges on Windows XP, but getting "Error terminating process: Access is denied"

    On one of the Windows XP machines I use regularly, there is a process that starts up periodically. I'd like to be able to kill the process – sometimes – because it occasionally runs when I'm busy doing something machine-intensive. I've already tried dropping the process priority to "Idle" to mitigate the effects, but it isn't the CPU that's the problem. Rather, the process is very disk-intensive and no matter the process priority, it still causes significant disk thrashing when running, impacting everything else I'm doing at the time. Using Process Explorer, I can find the process, right-click, and choose Kill Process, but I always get the message "Error terminating process: Access is denied." This is not an operating system process, but third-party software. What might that process be doing to prevent itself from being terminated? How can I kill such a process? Is there a way for me to modify the process's security or access control list (ACL) somewhere, using Process Explorer or another tool, so that I can effectively kill it?

    I might have said this earlier many times but I will say it again – SQL Server never stops to amaze me. Here is the example of it sp_describe_first_result_set. I stumbled upon it when I was looking for something else on BOL. This new system stored procedure did attract me to experiment with it. This SP does exactly what its names suggests – describes the first result set. Let us see very simple example of the same. Please note that this will work on only SQL Server 2012. EXEC sp_describe_first_result_set N'SELECT * FROM AdventureWorks.Sales.SalesOrderDetail', NULL, 1 GO Here is the partial resultset. Now let us take this simple example to next level and learn one more interesting detail about this function. First I will be creating a view and then we will use the same procedure over the view. Q3) When to use User Defined Function and when to use Stored Procedure in your development? Personally, I believe that they are both different things - they cannot be compared. I can say, it will be like comparing apples and oranges. Each has its own unique use. However, they can be used interchangeably at many times and in real life (i.e., production environment). I have personally seen both of these being used interchangeably many times. This is the precise reason for asking this question. When do you use Function and when do you use Stored Procedure? What are Pros and Cons of each of them when used instead of each other? If you are going to answer that ‘To avoid repeating code, you use Function’ - please think harder! Stored procedure can do the same. In SQL Server Denali, even the stored procedure can return the result just like Function in SELECT statement; so if you are going to answer with ‘Function can be used in SELECT, whereas Stored Procedure cannot be used’ - again think harder!   • SQL SERVER – Stored Procedure and Transactions

    I just overheard the following statement – “I do not use Transactions in SQL as I use Stored Procedure“. I just realized that there are so many misconceptions about this subject. Transactions has nothing to do with Stored Procedures. Let me demonstrate that with a simple example. USE tempdb GO -- Create 3 Test Tables CREATE TABLE TABLE1 (ID INT); CREATE TABLE TABLE2 (ID INT); CREATE TABLE TABLE3 (ID INT); GO -- Create SP CREATE PROCEDURE TestSP AS INSERT INTO TABLE1 (ID) VALUES (1) INSERT INTO TABLE2 (ID) VALUES ('a') INSERT INTO TABLE3 (ID) VALUES (3) GO -- Execute SP -- SP will error out EXEC TestSP GO -- Check the Values in Table SELECT * FROM TABLE1; SELECT * FROM TABLE2; SELECT * FROM TABLE3; GO Now, the main point is: If Stored Procedure is transactional then, it should roll back complete transactions when it encounters any errors. Well, that does not happen in this case, which proves that Stored Procedure does not only provide just the transactional feature to a batch of T-SQL. Let’s see the result very quickly. It is very clear that there were entries in table1 which are not shown in the subsequent tables. If SP was transactional in terms of T-SQL Query Batches, there would be no entries in any of the tables. If you want to use Transactions with Stored Procedure, wrap the code around with BEGIN TRAN and COMMIT TRAN. The example is as following. CREATE PROCEDURE TestSPTran AS BEGIN TRAN INSERT INTO TABLE1 (ID) VALUES (11) INSERT INTO TABLE2 (ID) VALUES ('b') INSERT INTO TABLE3 (ID) VALUES (33) COMMIT GO -- Execute SP EXEC TestSPTran GO -- Check the Values in Tables SELECT * FROM TABLE1; SELECT * FROM TABLE2; SELECT * FROM TABLE3; GO -- Clean up DROP TABLE Table1 DROP TABLE Table2 DROP TABLE Table3 GO In this case, there will be no entries in any part of the table.   • SQL SERVER – Replace a Column Name in Multiple Stored Procedure all together

    I receive a lot of emails every day. I try to answer each and every email and comments on Facebook and Twitter. I prefer communication on social media as this gives opportunities to others to read the questions and participate along with me. There is always some question which everyone likes to read and remember. Here is one of the questions which I received in email. I believe the same question will be there any many developers who are beginning with SQL Server. I decided to blog about it so everyone can read it and participate. “I am beginner in SQL Server. I have a very interesting situation and need your help. I am beginner to SQL Server and that is why I do not have access to the production server and I work entirely on the development server. The project I am working on is also in the infant stage as well. In product I had to create a multiple tables and every table had few columns. Later on I have written Stored Procedures using those tables. During a code review my manager has requested to change one of the column which I have used in the table. As per him the naming convention was not accurate. Now changing the columname in the table is not a big issue. I figured out that I can do it very quickly either using T-SQL script or SQL Server Management Studio. The real problem is that I have used this column in nearly 50+ stored procedure. This looks like a very mechanical task. I believe I can go and change it in nearly 50+ stored procedure but is there a better solution I can use. Someone suggested that I should just go ahead and find the text in system table and update it there. Is that safe solution? If not, what is your solution. In simple words, How to replace a column name in multiple stored procedure efficiently and quickly? Please help me here with keeping my experience and non-production server in mind.” Well, I found this question very interesting. Honestly I would have preferred if this question was asked on my social media handles (Facebook and Twitter) as I am very active there and quite often before I reach there other experts have already answered this question. Anyway I am now answering the same question on the blog so all of us can participate here and come up with an appropriate answer. Here is my answer - “My Friend, I do not advice to touch system table. Please do not go that route. It can be dangerous and not appropriate. The issue which you faced today is what I used to face in early career as well I still face it often. There are two sets of argument I have observed – there are people who see no value in the name of the object and name objects like obj1, obj2 etc. There are sets of people who carefully chose the name of the object where object name is self-explanatory and almost tells a story. I am not here to take any side in this blog post – so let me go to a quick solution for your problem. Note: Following should not be directly practiced on Production Server. It should be properly tested on development server and once it is validated they should be pushed to your production server with your existing deployment practice. The answer is here assuming you have regular stored procedures and you are working on the Development NON Production Server. Go to Server Note >> Databases >> DatabaseName >> Programmability >> Stored Procedure Now make sure that Object Explorer Details are open (if not open it by clicking F7). You will see the list of all the stored procedures there. Now you will see a list of all the stored procedures on the right side list. Select either all of them or the one which you believe are relevant to your query. Now… Right click on the stored procedures >> SELECT DROP and CREATE to >> Now select New Query Editor Window or Clipboard. Paste the complete script to a new window if you have selected Clipboard option. Now press Control+H which will bring up the Find and Replace Screen. In this screen insert the column to be replaced in the “Find What”box and new column name into “Replace With” box. Now execute the whole script. As we have selected DROP and CREATE to, it will created drop the old procedure and create the new one. Another method would do all the same procedure but instead of DROP and CREATE manually replace the CREATE word with ALTER world. There is a small advantage in doing this is that if due to any reason the error comes up which prevents the new stored procedure to be created you will have your old stored procedure in the system as it is. “ Well, this was my answer to the question which I have received.   • SQL SERVER – Get Directory Structure using Extended Stored Procedure xp_dirtree

    Many years ago I wrote article SQL SERVER – Get a List of Fixed Hard Drive and Free Space on Server where I demonstrated using undocumented Stored Procedure to find the drive letter in local system and available free space. I received question in email from reader asking if there any way he can list directory structure within the T-SQL. When I inquired more he suggested that he needs this because he wanted set up backup of the data in certain structure. Well, there is one undocumented stored procedure exists which can do the same. However, please be vary to use any undocumented procedures. xp_dirtree 'C:\Windows' Execution of the above stored procedure will give following result. If you prefer you can insert the data in the temptable and use the same for further use. Here is the quick script which will insert the data into the temptable and retrieve from the same.   • Why do we need fork to create new process

    In Unix whenever we want to create a new process, we fork the current process i.e. we create a new child process which is exactly the same as the parent process and then we do exec system call to replace the child process with a new process i.e. we replace all the data for the parent process eith that for the new process. Why do we create a copy of the parent process in the first place and why don't we create a new process directly? I am new to Unix please explain in lay-man terms.
