  • Using Scrum on small projects where Owner doesn't want to be involved

    Recently I've been reading and learning quite a lot about scrum and I like it a lot. However, I do have a couple of likely scenarios in my head to which I don't know the solution. So let's say that I might want to organize an agile team of (for instance) four web developers (one of them UI/UX designer). This team would operate on scrum principles. Initially we would probably be working on projects like landing pages for ordinary people's small businesses, like renting apartments, selling cookies... Such customers simply can't be set with Product Owner role (IMHO), because they usually expect to hire a company, give them the overall project goal with some details, and then expect the job to be done (including a lot of decision making) with as little of their involvement as possible (in their opinion, they have more important things to do). Let's say I'd like to engage myself in a developer/scrum master role (I know that even that is debatable, being a team member and scrum master at once), so I simply shouldn't take the role of the product owner as well. So as for my questions: If I'm my company's business owner, do I simply need to be a product owner as well (do these roles include each other)? Can I employ a sales person which might have the product owner role? Would it be better if it is an experienced developer instead of a sales person? Is this even a smart move? Lastly, is there another agile approach that might better suit my position? EDIT: Thank you everyone for good inputs. I added some comments, any aditional info will be greatly appreciated.

No UML map. Difficulties I guess: familiar with the JavaMe, this should be okay In order to do the further development. We need to Read the sourceCode ---- It's not easy to read 3.5 million lines of code having not enough comment Adaptation work for more than 100 phone These are the questions, thank you! In the case of our guys have no experience in JavaMe, Is one month too hasty? In order to take the job in time . What we should ask the original JavaMe team to do . Considering we hava no experience in JavaMe. The complication we taking the Adaptation work without the original JavaMe team? Any other suggestions?

  • How the "migrations" approach makes database continuous integration possible

    Testing a database upgrade script as part of a continuous integration process will only work if there is an easy way to automate the generation of the upgrade scripts. There are two common approaches to managing upgrade scripts. The first is to maintain a set of scripts as-you-go-along. Many SQL developers I've encountered will store these in a folder prefixed numerically to ensure they are ordered as they are intended to be run. Occasionally there is an accompanying document or a batch file that ensures that the scripts are run in the defined order. Writing these scripts during the course of development requires discipline. It's all too easy to load up the table designer and to make a change directly to the development database, rather than to save off the ALTER statement that is required when the same change is made to production. This discipline can add considerable overhead to the development process. However, come the end of the project, everything is ready for final testing and deployment. The second development paradigm is to not do the above. Changes are made to the development database without considering the incremental update scripts required to effect the changes. At the end of the project, the SQL developer or DBA, is tasked to work out what changes have been made, and to hand-craft the upgrade scripts retrospectively. The end of the project is the wrong time to be doing this, as the pressure is mounting to ship the product. And where data deployment is involved, it is prudent not to feel rushed. Schema comparison tools such as SQL Compare have made this latter technique more bearable. These tools work by analyzing the before and after states of a database schema, and calculating the SQL required to transition the database. Problem solved? Not entirely. Schema comparison tools are huge time savers, but they have their limitations. There are certain changes that can be made to a database that can't be determined purely from observing the static schema states. If a column is split, how do we determine the algorithm required to copy the data into the new columns? If a NOT NULL column is added without a default, how do we populate the new field for existing records in the target? If we rename a table, how do we know we've done a rename, as we could equally have dropped a table and created a new one? All the above are examples of situations where developer intent is required to supplement the script generation engine. SQL Source Control 3 and SQL Compare 10 introduced a new feature, migration scripts, allowing developers to add custom scripts to replace the default script generation behavior. These scripts are committed to source control alongside the schema changes, and are associated with one or more changesets. Before this capability was introduced, any schema change that required additional developer intent would break any attempt at auto-generation of the upgrade script, rendering deployment testing as part of continuous integration useless. SQL Compare will now generate upgrade scripts not only using its diffing engine, but also using the knowledge supplied by developers in the guise of migration scripts. In future posts I will describe the necessary command line syntax to leverage this feature as part of an automated build process such as continuous integration.

A cross functional team of data stewards are pulled from various departments act to ensure that all systems work to ensure that an organization’s goals are achieved. Typically, data stewards are subject matter experts that act as mediators between their respective departments and IT. Data Quality Procedures Data Governance Committees are composed of data stewards, Upper management, IT Leadership and various subject matter experts depending on a company. The primary goal of this committee is to define strategic goals, coordinate activities, set data standards and offer data guidelines for the business. Data Quality Policies In 1997, Claudia Imhoff defined a Data Stewardship’s responsibility as to approve business naming standards, develop consistent data definitions, determine data aliases, develop standard calculations and derivations, document the business rules of the corporation, monitor the quality of the data in the data warehouse, define security requirements, and so forth. She further explains data stewards responsible for creating and enforcing polices on the following but not limited to issues.   • Adventures in Scrum: Lesson 2 - For the record

    At SSW we have always done Agile. Recently we have started doing Scrum and we have nearly completed our first Sprint ever using Scrum. As you probably guessed from my previous post, it looks like it is going to be a “Failed Sprint”, but the Scrum Team (This includes the ScrumMaster and the Product Owner) has learned a huge amount about working in the Scrum Framework. We have been running with a “Proxy Product Owner” for the last two weeks, but a simple mistake occurred either during the “Product Planning Meeting” or the “Sprint Planning Meeting” that could have prevented this Sprint from failing. We has a heated discussion on the vision of someone not in the room which ended with the assertion that the Product Owner would be quizzed again on their vision. This did not happen and we ran with the “Proxy Product Owner’s vision for two weeks. Product Owner vision: Update Component A of Product A to Silverlight Proxy Product Owner vision: Update Product A to Silverlight Do you see the problem? Worse than that, as we had a lot of junior members of the Scrum Team and we are just feeling our way around how Scrum will work at SSW I missed implementing a fundamental rule. That’s right, it was me. It does not matter that I did not know about this rule, its on the site and I should have read it. Would a police officer let you off if you did not know that a red light meant stop? I think not… But, what is this amazing rule I hear you shout.. Its simple, as per our rule I should have sent the following email: “ Dear Proxy Product Owner, For the record, I disagree that the Product Owner wants us to ‘Update Product A to Silverlight’ as I still think that he wants us to ‘Update Component A of Product A to Silverlight’ and not the entire application. Regards Martin” - ‘For the record’ - Rules to being Software Consultants - Dealing with Clients This email should have been copied to the entire Scrum Team, which would have included the Product Owner, who would have nipped this misunderstanding in the bud and we would have had one less impediment.   • Naming conventions: camelCase versus underscore_case ? what are your thoughts about it? [closed]

    I've been using underscore_case for about 2 years and I recently switched to camelCase because of the new job (been using the later one for about 2 months and I still think underscore_case is better suited for large projects where there are alot of programmers involved, mainly because the code is easier to read). Now everybody at work uses camelCase because (so they say) the code looks more elegant . What are you're thoughts about camelCase or underscore_case p.s. please excuse my bad english Edit Some update first: platform used is PHP (but I'm not expecting strict PHP platform related answers , anybody can share their thoughts on which would be the best to use , that's why I came here in the first place) I use camelCase just as everibody else in the team (just as most of you recomend) we use Zend Framework which also recommends camelCase Some examples (related to PHP) : Codeigniter framework recommends underscore_case , and honestly the code is easier to read . ZF recomends camelCase and I'm not the only one who thinks ZF code is a tad harder to follow through. So my question would be rephrased: Let's take a case where you have the platform Foo which doesn't recommend any naming conventions and it's the team leader's choice to pick one. You are that team leader, why would you pick camelCase or why underscore_case? p.s. thanks everybody for the prompt answers so far

  • MIXing it Up a Bit

    Another March, another MIX.  For the fifth year running now, Microsoft has chosen to put on a conference aimed less at software development, per se, and more at the products, experiences and designs that software development can generate.  In all four prior MIX events, the focus of the show, its keynotes and breakout sessions has been on Web products.  On day 1 of MIX 2010 that focus shifted to Windows Phone 7 Series (WP7). What little we had seen of WP7 had been shown to us in a keynote presentation, given by Microsoft’s Joe Belfiore, at the Mobile World Congress in Barcelona, Spain last month.  And today, Mr. Belfiore reprised his showmanship for the MIX 2010 audience.  Joe showed us the ins and outs of WP7 and, in a breakout session, even gave us a sneak peek of Office (specifically, Excel) on WP7.  We didn’t get to see that one month ago in Barcelona, nor did get to see email messages opened for reading, which we saw today. But beyond a tour of the phone itself, impressive though that is, we got to see apps running on it.  Those apps included Associated Press news, Seesmic (a major Twitter client) and Foursquare (a social media darling).  All three ran, ran well, and looked markedly different and better from their corresponding versions on iPhone and Android.  And the games we saw looked even better. To me though, the best demos involved the creation of WP7 apps, using Silverlight in Visual Studio and Expression Blend.  These demos were so effective because they showed important apps being built in very few steps, and by Microsoft executives to boot.  Scott Guthrie showed us how to build a Twitter API app in Visual Strudio.   Jon Harris showed us how to build a photo management and viewer application in Expression Blend, using virtually no code.  Demos of apps built from scratch to F5 without the benefit of a teacher, could be challenging.  But they went off fine, without a hitch and without a ton of opaque, generated code.  Everything written, be it C# or XAML, was easily understood, and the results were impressive. That means lots of developers can do this, and I think it means a lot will.  What I’ve seen, thus far, of iPhone and Android development looks very tedious by comparison.  Development for those platforms involve a collection of tools that integrate only to a point.  Dev work for WP7 involves use of Visual Studio, Silverlight and the same debugging experience .NET developers already know.  This was very exciting for me. All the demos harkened back to days of building apps for with Visual Basic…design the front-end, put in code-behind and then hit F5.  And that makes sense, because the phone platform, and the PC of the early 90s are both, essentially, client OS machines.  The Web was minimal and the “device” was everything. Same is true of this phone.  It’s a client app contraption that fits in your pocket. And if the platforms are comparable, hopefully so too will be the draw of ease-of-development.   WP7 has the potential to make mobile developers want to switch over, and to convince enterprise developers to get into the phone scene.  Will this propel the new phone platform to new heights, and restore Microsoft’s competiveness in the mobile arena? I hope so.  I think so.  And if Microsoft uses developers to build themselves a victory, that would be beneficial and would show that Microsoft has learned from its failures, as well as its successes.  Today I saw a few beautiful apps.  Tomorrow I hope I see a slew of others; maybe not as polished, but plentiful, attractive and stable.  That would be a victory for Microsoft, and for developers.  And it would show everyone else that developers are the kingmakers.  They need cheap, efficient dev tools and lots of respect.  Microsoft has always been the company to provide that.  Hopefully, with WP7, they will return to that persona and see how very timeless it is.

  • Scaling Scrum within a group of 100s of programmers

    Most Scrum teams lean toward 7-15 people **, though it's not clear how to scale Scrum among 100s of people, or how the effectiveness of a given team might be compared to another team within the group; meaning beyond just breaking the group into Scrum teams of 7-15 people, it's unclear how efforts between the teams are managed, compared, etc. Any suggestions related to either of these topics, or additional related topics that might be of more importance to account for in planning a large scale SCRUM grouping? ** In reviewing research related to the suggested size of software development teams, which appears to be the basis for the suggested Scrum team size, I found what appears to be an error in the research which oddly appears to show that bigger teams (15+ ppl), not smaller teams (7 ppl) are better. UPDATE, "Re: Scrum doesn't scale": Made huge amounts of progress on personally researching the topic, but thought I'd respond to the general belief of some that Scrum doesn't scale by citing a quote from Succeeding with Agile by Mike Cohn : Scrum Does Scale: You have to admire the intellectual honesty of the earliest agile authors. They were all very careful to say that agile methodolgies like Scrum were for small projects. This conservatism wasn’t because agile or Scrum turned out to be unsuited for large projects but because they hadn’t used these processes on large projects and so were reluctant to advise their readers to do so. But, in the years since the Agile Manifesto and the books that came shortly before and after it, we have learned that the principles and practices of agile development can be scaled up and applied on large projects, albeit it with a considerable amount of overhead. Fortunately, if large organizations use the techniques described regarding the role of the product owner, working with a shared product backlog, being mindful of dependencies, coordinating work among teams, and cultivating communities of practice, they can successfully scale a Scrum project.   • How can we make agile enjoyable for developers that like to personally, independently own large chunks from start to finish

    We’re roughly midway through our transition from waterfall to agile using scrum; we’ve changed from large teams in technology/discipline silos to smaller cross-functional teams. As expected, the change to agile doesn’t suit everyone. There are a handful of developers that are having a difficult time adjusting to agile. I really want to keep them engaged and challenged, and ultimately enjoying coming to work each day. These are smart, happy, motivated people that I respect on both a personal and a professional level. The basic issue is this: Some developers are primarily motivated by the joy of taking a piece of difficult work, thinking through a design, thinking through potential issues, then solving the problem piece by piece, with only minimal interaction with others, over an extended period of time. They generally complete work to a high level of quality and in a timely way; their work is maintainable and fits with the overall architecture. Transitioning to a cross-functional team that values interaction and shared responsibility for work, and delivery of working functionality within shorter intervals, the teams evolve such that the entire team knocks that difficult problem over. Many people find this to be a positive change; someone that loves to take a problem and own it independently from start to finish loses the opportunity for work like that. This is not an issue with people being open to change. Certainly we’ve seen a few people that don’t like change, but in the cases I’m concerned about, the individuals are good performers, genuinely open to change, they make an effort, they see how the rest of the team is changing and they want to fit in. It’s not a case of someone being difficult or obstructionist, or wanting to hoard the juiciest work. They just don’t find joy in work like they used to. I’m sure we can’t be the only place that hasn’t bumped up on this. How have others approached this? If you’re a developer that is motivated by personally owning a big chunk of work from end to end, and you’ve adjusted to a different way of working, what did it for you?

  • C/C++: Who uses the logical operator macros from iso646.h and why?

    There has been some debate at work about using the merits of using the alternative spellings for C/C++ logical operators in iso646.h: and && and_eq &= bitand & bitor | compl ~ not ! not_eq != or || or_eq |= xor ^ xor_eq ^= According to Wikipedia, these macros facilitate typing logical operators in international (non-US English?) and non-QWERTY keyboards. All of our development team is in the same office in Orlando, FL, USA and from what I have seen we all use the US English QWERTY keyboard layout; even Dvorak provides all the necessary characters. Supporters of using the iso646.h macros claim we should them because they are part of the C and C++ standards. I think this argument is moot since digraphs and trigraphs are also part of these standards and they are not even supported by default in many compilers. My rationale for opposing these macros in our team is that we do not need them since: Everybody on our team uses the US English QWERTY keyboard layout; C and C++ programming books from the US barely mention iso646.h, if at all; and new developers may not be familiar with iso646.h (this is expected if they are from the US). /rant Finally, to my set of questions: Does anyone in this site use the iso646.h logical operator macros? Why? What is your opinion about using the iso646.h logical operator macros in code written and maintained on US English QWERTY keyboards? Is my digraph and trigraph analogy a valid argument against using iso646.h with US English QWERTY keyboard layouts? EDIT: I missed two similar questions in StackOverflow: Is anybody using the named boolean operators? Which C++ logical operators do you use: and, or, not and the ilk or C style operators? why?

    We’re roughly midway through our transition from waterfall to agile using scrum; we’ve changed from large teams in technology/discipline silos to smaller cross-functional teams. As expected, the change to agile doesn’t suit everyone. There are a handful of developers that are having a difficult time adjusting to agile. I really want to keep them engaged and challenged, and ultimately enjoying coming to work each day. These are smart, happy, motivated people that I respect on both a personal and a professional level. The basic issue is this: Some developers are primarily motivated by the joy of taking a piece of difficult work, thinking through a design, thinking through potential issues, then solving the problem piece by piece, with only minimal interaction with others, over an extended period of time. They generally complete work to a high level of quality and in a timely way; their work is maintainable and fits with the overall architecture. Transitioning to a cross-functional team that values interaction and shared responsibility for work, and delivery of working functionality within shorter intervals, the teams evolve such that the entire team knocks that difficult problem over. Many people find this to be a positive change; someone that loves to take a problem and own it independently from start to finish loses the opportunity for work like that. This is not an issue with people being open to change. Certainly we’ve seen a few people that don’t like change, but in the cases I’m concerned about, the individuals are good performers, genuinely open to change, they make an effort, they see how the rest of the team is changing and they want to fit in. It’s not a case of someone being difficult or obstructionist, or wanting to hoard the juiciest work. They just don’t find joy in work like they used to. I’m sure we can’t be the only place that hasn’t bumped up on this. How have others approached this?   • How to refactor while keeping accuracy and redundancy?

    Before I ask this question I will preface it with our environment. My team consists of 3 programmers working on multiple different projects. Due to this, our use of testing is mostly limited to very general black box testing. Take the following assumptions also: Unit Tests will eventually be written but I'm under strict orders to refactor first Ignore common Test-Driven Development techniques when given this environment, my time is limited. I understand that if this were done correctly, our team would actually save money in the long-term by building Unit-Tests before hand. I'm about to refactor a fairly large portion of the code that is critical. While I believe my code will accurately work when done and after our black box testing, I realize that there will be new data that the new code might not be able to handle. What I wanted to know is how to keep old code that functions 98% of the time so that we can call those subroutines in case the new code doesn't work properly. Right now I'm thinking of separating the old code in a separate class file and adding a variable to our config that will tell the program which code to use. Is there a better way to handle this? NOTE: We do use revision control and we have archived builds so the client could always revert to a previous build, but I would like to see if there is a decent way of doing this besides reverting. I want this so they can use the other new functionality delivered in the new build. Edit: While I agree I will need to write Unit Tests for this, I don't believe I will capture everything with them. I'm looking for ways to easily be able to revert to the old, functional code should anything happen. While I know this is a poor practice, I'm planning on removing this code after our team can guarantee that the new code works to the same standards as the old.

    Unless you've been living in the caves of Lascaux for the past couple of days, you probably know what's happening in the world of Windows Phone. Microsoft unveiled the developer tools required to develop applications and games for Windows Phone 7 at MIX10 a couple of days back. Silverlight and XNA being the major frameworks, no big surprise there. And the best news of all is that all the development tools are free! So if you are planning to develop apps for Windows Phone 7, read on. The first place, or more appropriately hub, for you is the Windows Phone Developer Portal. It has most of the information you need to get you started. Now there is a ton of information available at other places too. In this post, I take time to put all the information that I found useful at one place, and I'll keep updating this as and when I find new stuff.   Setting up the development environment 1. Install Windows Phone Developer Tools CTP (Community Technology Preview) This will install Visual Studio 2010 Express, Silverlight, XNA framework and emulator for Windows Phone 7. It also installs a few support tools. 2. Expression Blend 4 for Windows Phone:     - Install Expression Blend 4 beta     - Install Expression Blend Add-in Preview for Windows Phone     - Install Expression Blend SDK Preview for Windows Phone Installing the above tools should set your machine up for development. I installed the tools on my Windows Vista SP1 machine and the process went smoothly without running into any major hitch. Note that the tools won't install on Windows XP, read the release notes of the CTP. Resources and Documentation 1. Microsoft Windows Phone 7 Series Developer Training Kit 2. Programming Windows Phone 7 Series by Charles Petzold. Contains few chapters only. Gives a good preview. 3. MSDN documentation for Windows Phone 7 Development 4. For Silverlight visit silverlight.net and for XNA game development, the XNA Creators Club is the place to go, also make sure you follow Michael Klutcher's and Shawn Hargreaves' blog. 7.   • Quantifying the value of refactoring in commercial terms

    Here is the classic scenario; Dev team build a prototype. Business mgmt like it and put it into production. Dev team now have to continue to deliver new features whilst at the same time pay the technical debt accrued when the code base was a prototype. My question is this (forgive me, it's rather open ended); how can the value of the refactoring work be quantified in commercial terms? As developers we can clearly understand and communicate the value in technical terms, such a the removal of code duplication, the simplification of an object model and so on. But this means little to an executive focussed on the commercial elements. What will mean something to this executive is the dev. team being able to deliver requirements at faster velocity. Just making this statement without any metrics that clearly quantify return on investment (increased velocity in return for resource allocated to refactoring) carries little weight. I'm interested to hear from anyone who has had experience, positive or negative, in relation to the above. ----------------- EDIT ---------------- Thanks for the responses so far, all of which I think are good. What I want to develop is a metric that proves (or disproves!) all of these statements. A report that ties velocity to refactoring and shows a positive effect.

    I have been searching for a tool to help my team organize its knowledge for resolving recurring support cases. I know this question will probably be closed, but I'll try my change anyway because I know that I can have some good answers about that. Context: our team is developing and supporting an huge applications (lots of different screens and workflow processes. We already have a good tool for managing our documentation, but we are struggling with support cases. Support action involve often quite a lot of manual steps to fix stuff and the knowledge for these actions is more 'oral transmission' than modern tools. We need an efficient way to store them in a knowledge base to be able to retrieve similar cases based on patterns (a stacktrace, an error message, a component name, a workflow step, ...) and ranked by similarity. Our wiki search is not very powerful when it come to this kind of search and the team members don't want to 'waste' time writing a report that will never be found... Do you know efficient knowledge base tool for this kind of use case ?

  • Do you know when to send a done email in Scrum?

    At SSW we have always sent done emails to the owner/requestor to let them know that it is done. Others who are dependent on that tasks are CC’ed so they know they can proceed. But how does that fit into Scrum?   Update 14th April 2010 Rule added to Rules to better Scrum with TFS If you are working on a task: When you complete a Task that is part of a User Story you need to send a done email to the Owner of that Story. You only need to add the Task #, Summary and link to the item in WIWA. Remember that all your tasks should be under 4 hours, do spending lots of time on a Done Email for a Task would be counter productive. Add more information if required, for example you may have completed the task a different way than previously discussed.  Make sure that every User Story has an Owner as per the rules. If you are the owner of a story: When you complete a story you should send a comprehensive done email as per the rules when the story had been completed. Make sure you add a list of all of the Tasks that were completed as part of the story and the Done criteria that you completed. If your done criteria says: Built Successfully 30% Code Coverage All tests passed Then add an illustration to show this. Figure: Show that you have met your Done criteria where possible.   This is all designed to help you Scrum Team members (Product Owner, ScrumMaster and Team) validate the quality of the work that has been completed.
