  • Static teams or dynamic teams?

    Is it better to assemble permanent teams of developers within the company that always work together, from project to project, or is it better to have dynamic teams that assemble for a project, and then dissasemble afterwards? My inclination is to treat the entire company as a "platoon" and to assemble "fireteams" for individual projects, choosing from the "platoon" those developers best suited for the project.

  • Strategy/algorithm to divide fair teams based on history

    We are a group of people playing floorball together on a regular basis. Every session starts with the daunting task of dividing teams... So what would be better than an application to pick teams automatically? So, given a history of team-combinations and results, and a list of people showing up for this particular session, what would be a good strategy to find the optimal teams? By optimal, I mean teams as equal as possible. Any ideas?   • Headaches using distributed version control for traditional teams?

    Though I use and like DVCS for my personal projects, and can totally see how it makes managing contributions to your project from others easier (e.g. your typical Github scenario), it seems like for a "traditional" team there could be some problems over the centralized approach employed by solutions like TFS, Perforce, etc. (By "traditional" I mean a team of developers in an office working on one project that no one person "owns", with potentially everyone touching the same code.) A couple of these problems I've foreseen on my own, but please chime in with other considerations. In a traditional system, when you try to check your change in to the server, if someone else has previously checked in a conflicting change then you are forced to merge before you can check yours in. In the DVCS model, each developer checks in their changes locally and at some point pushes to some other repo. That repo then has a branch of that file that 2 people changed. It seems that now someone must be put in charge of dealing with that situation. A designated person on the team might not have sufficient knowledge of the entire codebase to be able to handle merging all conflicts. So now an extra step has been added where someone has to approach one of those developers, tell him to pull and do the merge and then push again (or you have to build an infrastructure that automates that task). Furthermore, since DVCS tends to make working locally so convenient, it is probable that developers could accumulate a few changes in their local repos before pushing, making such conflicts more common and more complicated. Obviously if everyone on the team only works on different areas of the code, this isn't an issue. But I'm curious about the case where everyone is working on the same code. It seems like the centralized model forces conflicts to be dealt with quickly and frequently, minimizing the need to do large, painful merges or have anyone "police" the main repo. So for those of you who do use a DVCS with your team in your office, how do you handle such cases? Do you find your daily (or more likely, weekly) workflow affected negatively? Are there any other considerations I should be aware of before recommending a DVCS at my workplace?

  • IPv6 in a Small Business

    I’ve been tasked to identify a new server and IT equipment for the company I work for (employees <20). I’m looking at getting a SBS 2011 Standard box. My Question is: Apart from ensuring that our router is IPv6 compliant, is there anything else I need to do/investigate to ensure that we won’t have IPv6 related problems in the future? When investigating this I can only find references to DNS Mangers etc. The SBS 2011 box will be used for exchange and remote log in access – it won’t be hosting any websites. Also will VOIP phone systems be affected by IPv6? (We are running a rather old VOIP system, would that need to be updated?

  • Does Python work in larger teams?

    I read this post last night and it got me thinking. I like python and "batteries", pypi and such. But I've only done python solo. Never tried it in a team. Are the points that Ted mentions valid? If they are how do teams cope with them? Does Python work in teams or even large teams? Or it kills productivity? I personally see the problems he mentions when I come back to my old code. Even when working with other modules sometimes I need to peek inside. I would like to hear people with experience on this.

  • Some of my favourite Visual Studio 2012 things&ndash;Teams

    Getting the balance right for when and how many team projects to create has always been a bit of a balance.  On large initiatives, there are often teams who work toward a common system.  These teams often have quite a bit of autonomy, but need to roll up to some higher level initiative.  In TFS 2010, people were often tempted to create separate Team Projects for each of the sub-teams and then do some magic with reporting and cross-team queries to get the consolidated view.  My recommendation was always to use Areas as a means of separating work across the team, but that always resulted in a large number of queries that need to be maintained and just seemed confusing.  When doing anything you had to remember to filter the query or view by Area in order to get correct results. Along with the awesome web access portal that comes in TFS 2012 (which I will cover details of in another post) the product group has introduced the concept of Teams.  A team is a sub-group within a TFS 2012 Team Project which allows us to more easily divide work along team boundaries. Technically, a Team is defined by an Area Path and a TFS Group, both of which could be done in TFS 2012.  However, by allowing for creation of a ‘Team’ in TFS 2012, the web portal is able to do a bunch of ‘magic’ for us.  We can view the project site (backlog, taskboard, etc) for the the team, we can assign items to the team and we can view the burndown for the team.  Basically, all the stuff that we had to prepare manually we now get created and managed for us with a nice UI. When you create a Team Project in TFS 2012, a ‘Default’ team is created with the same name as the Team Project.  So, if you only have 1 team working on the project, you are set.  If you want to divide the work into additional teams, you can create teams by using the Team Web Client. Teams are created using the ‘Administer Server’ icon in the top right of the web site.   You can select the team site by using the team chooser: Once you have selected a team, the Product Backlog, TaskBoard, Burndown Charts, etc. are all filtered to that team. NOTE: You always have the ability to choose the ‘Default’ team to see items for the entire project.   • Incentivizing Work with Development Teams

    Recently I saw someone on twitter asking about incentives and if anyone had past experience with incentivizing work. I promised to respond with some of the experiences I have had in the past so here goes... **Disclaimer** - these are my experiences with incentives, generally in software development - in some other industries this may not be applicable – this is also my thinking at this point in time, with more experience my opinion may change. Incentivize at the level that you want people to group at If you are wanting to promote a team mentality, incentivize teams. If you want to promote an individual mentality, incentivize individuals. There is nothing worse than mixing this up. Some organizations put a lot of effort in establishing teams and team mentalities but reward individuals. This has a counter effect on the resources they have put towards establishing a team mentality. In the software projects that I work with we want promote cross functional teams that collaborate. Personally, if I was on a team and knew that there was an opportunity to work on a critical component of the system, and that by doing so I would get a bigger bonus, then I would be hesitant to include other people in solving that problem. Thus, I would hinder the teams efforts in being cross functional and reduce collaboration levels. Does that mean everyone in the team should get an even share of an incentive? In most situations I would say yes - even though this may feel counter-intuitive. I have heard arguments put forward that if “person x contributed more than person Y then they should be rewarded more” – This may sound controversial but I would rather treat people how would you like them to perform, not where they currently are at. To add to this approach, if someone is free loading, you bet your bottom dollar that the team is going to make this a lot more transparent if they feel that individual is going to be rewarded at the same level that everyone else is. Bad incentives promote destructive work If you are going to incentivize people, pick you incentives very carefully. I had an experience once with a sales person who was told they would get a bonus provided that they met an ordering target with a particular supplier. What did this person do? They sold everything at cost for the next month or so. They reached the goal, but the company didn't gain anything from it. It was a bad incentive. Expect the same with development teams, if you incentivize zero bug levels, you will get zero code committed to the solution. If you incentivize lines of code, you will get many many lines of bad code. Is there such a thing as a good incentives? Monetary wise, I am not sure there is. I would much rather encourage organizations to pay their people what they are worth upfront. I would also advise against paying money to teams as an incentive or even a bonus or reward for reaching a milestone. Rather have a breakaway for the team that promotes team building as a reward if they reach a milestone than pay them more money. I would also advise against making the incentive the reason for them to reach the milestone. If this becomes the norm it promotes people to begin to only do their job if there is an incentive at the end of the line. This is not a behaviour one wants to encourage. If the team or individual is in the right mind-set, they should not work any harder than they are right now with normal pay.

  • Quality assurance in small developer teams

    Ideally, in a project you will developers, testers, QA manager(s) etc which all make their contribution to the quality of the code. But what if you don't have that kind of resources? If you just have, for example, three developers and don't have the resources to hire a full time QA manager, how do you assure that the code quality meets set standards? What kind of things do you pay attention to in quality assurance? Quality isn't just about the code doing what it is supposed to do (code is properly tested with automatic tests). Quality is also about the code being clean (readable, maintainable, well structured, documented, etc). I'm looking forward to hear what kind of processes you have applied to your team to assure that the quality meets the set standards. We've applied a process where we rotate the QA role between the developers. Each developer is responsible for QA one week at a time. Each changeset is revised and checked that existing tests pass, required new tests have been written, that the code is clean and, of course, that the project builds.

Project team structure The typical size of a development team varies, but is normally around 4-7 people - one project manager, two developers, one or two testers, a technical author (who is responsible for the text within the application, website content, and help documentation) and a user experience designer (who designs and prototypes the UIs) . However, team sizes can vary from 3 up to 12, depending on the division and project. As an rule, all the team sits together in the same area of the office. (Again, this is my experience of what happens. I haven't worked in the DBA division, and SQL Tools might have changed completely since I moved to .NET. As I mentioned in my previous post, each division is free to structure itself as it sees fit.) Depending on the project, and the other needs in the division, the tech author and UX designer may be shared between several projects. Generally, developers and testers work on one project at a time. If the project is a simple point release, then it might not need a UX designer at all. However, if it's a brand new product, then a UX designer and tech author will be involved right from the start. Developers, testers, and the project manager will normally stay together in the same team as they work on different projects, unless there's a good reason to split or merge teams for a particular project. Technical authors and UX designers will normally go wherever they are needed in the division, depending on what each project needs at the time. In my case, I was working with more or less the same people for over 2 years, all the way through SQL Compare 7, 8, and Schema Compare for Oracle. This helped to build a great sense of camaraderie wihin the team, and helped to form and maintain a team identity. This, in turn, meant we worked very well together, and so the final result was that much better (as well as making the work more fun). How is a project started and run? The product manager within each division collates user feedback and ideas, does lots of research, throws in a few ideas from people within the company, and then comes up with a list of what the division should work on in the next few years. This is split up into projects, and after each project is greenlit (I'll be discussing this later on) it is then assigned to a project team, as and when they become available (I'm sure there's lots of discussions and meetings at this point that I'm not aware of!). From that point, it's entirely up to the project team. Just as divisions are autonomous, project teams are also given a high degree of autonomy. All the teams in Red Gate use some sort of vaguely agile methodology; most use some variations on SCRUM, some have experimented with Kanban. Some store the project progress on a whiteboard, some use our bug tracker, others use different methods. It all depends on what the team members think will work best for them to get the best result at the end. From that point, the project proceeds as you would expect; code gets written, tests pass and fail, discussions about how to resolve various problems are had and decided upon, and out pops a new product, new point release, new internal tool, or whatever the project's goal was. The project manager ensures that everyone works together without too much bloodshed and that thrown missiles are constrained to Nerf bullets, the developers write the code, the testers ensure it actually works, and the tech author and UX designer ensure that people will be able to use the final product to solve their problem (after all, developers make lousy UI designers and technical authors). Projects in Red Gate last a relatively short amount of time; most projects are less than 6 months. The longest was 18 months. This has evolved as the company has grown, and I suspect is a side effect of the type of software Red Gate produces. As an ISV, we sell packaged software; we only get revenue when customers purchase the ready-made tools. As a result, we only get a sellable piece of software right at the end of a project. Therefore, the longer the project lasts, the more time and money has to be invested by the company before we get any revenue from it, and the riskier the project becomes. This drives the average project time down. Small project teams are the core of how Red Gate produces software, and are what the whole development effort of the company is built around.   • Getting rid of your server in a small business environment

Speaking for my own company (a small charity with about 12 employees) we use our server (Windows Server 2003) for the following: Email via Microsoft Exchange Central storage Acting as a print server User authentication / Active Directory There are significant costs associated with running a server like this: Electricity, first for the server itself then for the air conditioning required (this thing pumps out a lot of heat) Noise (of which there is a lot) IT support bills (both Windows Server and Exchange are pretty complicated, and there are many ways they can go wrong) I've found ways to replace many of these functions with cheaper (better?) alternatives: Google Apps / GMail is a clear win for us: we have so many spam related problems it's not even funny, and Outlook is dog slow on our aging computers You can buy networked storage devices with built in print servers, such as the Netgear ReadyNAS™ RND4210 that would allow us to store/share all of our documents, and allow us to access printers over the network The only thing that I can't figure out how to do away with is the authentication side of things - it seems to me that if we got rid of our server, you'd essentially have a bunch of independent PCs that had no shared pool of user accounts / no central administrator. Is that right? Does that matter? Am I missing any other good reasons to keep a central server? Does anybody know of any good, cost-effective ways of achieving the same end but without the expensive central server?

  • Small office network setups

    I work at a small office and we're overhauling our network setup there. We're a web dev company and at the moment we have 50+ production sites running on the same machine that runs our internal email, which is just plain stupid. We're moving all our client hosting off site and are now looking for something to run our internal office requirement. Below is a brain dump: Equal amount of Mac & PC, about 25 machines in total. We need a central "server" to host files that should be accessible everyone as a "network drive". If possible we'd like to use low cost hardware for this (Mac or Win based). Disk space should be upward of 1TB. Ideally we should also be able to run a small web server on this machine (LAMP stack) to run some planning and billing applications we wrote ourselves. We need some sort of MS Exchange alternative for things like a shared calendar and especially being able to set Out of Office replies. We have one printer that is connected to the network Setup should be something can preferably be managed easily via a graphical interface and NOT require command line skills. Users want to keep using Apple Mail or MS Outlook After a quick google I came across the Zimbra collaboration suite, can anyone recommend this or any other solution for our office?

       Peopleware by Tom DeMarco and Timothy Lister is golden classic book that can be considered as mandatory reading for software project managers, team leads, higher level management and board members of software companies. If you make decisions about people then you cannot miss this book. If you are already good on managing developers then this book can make you even better – you will learn new stuff about successful development teams for sure. Why peopleware? Peopleware gives you very good hints about how to build up working environment for project teams where people can really do their work. Book also covers team building topics that are also important reading. As software developer I found practically all points in this book to be accurate and valid. Many times I have found my self thinking about same things and Peopleware made me more confident about my opinions. Peopleware covers also time management and planning topics that help you do way better job on using developers time effectively by minimizing the amount of interruptions by phone calls, pointless meetings and i-want-to-know-what-are-you-doing-right-now questions by managers who doesn’t write code anyway. I think if you follow suggestions given by Peopleware your developers are very happy. I suggest you to also read another great book – Death March by Edward Yourdon.   • What software development model has worked best for software teams with heavy dependancy on hardware teams?

    So, let me explain more. There are a number of competing best practices for software development. I can find that many teams have benefited from Agile practices in some cases. In some other cases, using the Unified Process has been championed by large companies like IBM. The common themes that I find seemed to work well for teams that mainly develop software. I am interested to know what has worked best for people who have worked in shops where there is a team on the other side that produce the hardware that your software is running on. For example, one team puts together a crate with several custom hardware on it; while you need to develop the software that would run on those crates. I can't find a development model (agile, spiral ...) that works best in this case. Any wisdom is this area will be well appreciated.

  • How to tune down the Hyperic built-in postgresql database for a small setup

    We are testing out Hyperic 4.5.1 in a quite small environment for now. Currently there are just 1-5 agents and there probably won't be any more than 10-15. When I run ps ax there are 20(!) postgres processes running. For a small setup like this, that can't be necessary, can it?
